-`codex-sdlc` is a repository-resumable software delivery framework for Codex. It packages a deterministic Node.js runtime with seven Codex skills for setup, business analysis, project coordination, backend delivery, frontend delivery, independent quality control, and advisory AI Product Owner review.
+
codex-sdlc
-The framework is distributed as both an npm CLI and a Codex skills plugin. Existing project installations and saved runs remain unchanged until an explicit upgrade is performed.
+
+ Coordinate AI teams. Deliver software with evidence.
+ Turn a feature request into a resumable delivery workflow across one repository or many.
+ Choose models by role. Verify the work. Keep the final decision yours.
+
-## Current status
+
+
+
+
+
+
-Version `0.5.0` adds configurable models and reasoning efforts for each SDLC role, explicit model fallbacks, dispatch audit records, and optional AI Product Owner review with human acceptance preserved. Version 0.4.0 introduced single- and multi-repository workspaces, web-only, mobile-only, backend-only, and combined-project initialization, technology presets, reversible installation lifecycle commands, and delivery orchestration. Native Linux and Windows qualification remains deferred.
+
-## Get started with the public plugin
+---
-Install **codex-sdlc** from the Codex Plugins Directory, then open an existing repository in Codex and ask:
+## A delivery process you can pick up again
-```text
-Initialize codex-sdlc for this project. Explain the setup choices and show the dry run before applying changes.
-```
+codex-sdlc combines **seven Codex skills** with a **repository-local CLI**. It coordinates requirements, implementation, integration, independent quality control, and optional AI Product Owner review. Tasks, evidence, and decisions stay in your repository so the next session can continue from recorded state.
-The plugin supplies Codex with the setup and delivery skills. The npm CLI performs deterministic repository changes. The setup skill uses the installed CLI when available and can run the pinned package through `npx --yes codex-sdlc@0.5.0` otherwise. Project initialization creates `.sdlc/` and a managed `AGENTS.md` block; plugin skills remain in Codex's plugin cache and are not copied to a project-level `.agents/skills` directory.
+| What you need | What codex-sdlc provides |
+| --- | --- |
+| Continue work across sessions | Saved run manifests, task dependencies, blockers, and decisions. |
+| Work across separate codebases | One coordinator with explicit backend, web, and mobile repository mappings. |
+| Choose a model for each role | Per-role model and reasoning settings, explicit fallbacks, and dispatch records. |
+| Know what was actually verified | Independent QC, acceptance coverage, and recorded command evidence. |
+| Stay in control of delivery | Optional AI Product Owner advice followed by your explicit acceptance. |
-Read [Getting started](docs/getting-started.md) for web, mobile, backend, combined, and multi-repository examples.
+
+
+
-## Choose models for your team
+PM coordinates the stages and reviews each handoff. Frontend work follows the reviewed API contract; independent QC follows integration. The optional AI Product Owner recommends readiness for your review. **Only you accept delivery.**
-Ask Codex: `Use Astra for frontend, Luna for backend, and Sol for PM and QC. Enable advisory AI Product Owner review.`
+## Get started
-Configure models during initialization or later with `configure-agents`. Settings are copied into each new run, unavailable models stop dispatch unless you explicitly configured a fallback, and the AI Product Owner only recommends a decision. Read [Role models and AI Product Owner review](docs/agent-models.md) for commands, supported role keys, inheritance, and audit details.
+You need **Codex**, **Node.js `>=24.16.0 <25`**, **npm 11**, and an existing application repository. Setup configures your application directories; it does not scaffold application code.
-## Build and test
+### 1. Install the plugin
-Requirements: Node.js `>=24.16.0 <25` and npm 11.
+Install [codex-sdlc from the Plugins Directory](https://chatgpt.com/plugins/plugins_6aa375d1f1d48191b6a2a5f95e1b8a64), then open your repository in Codex.
-```sh
-npm install
-npm run verify
-npm pack
-```
+### 2. Initialize your project
-Install the published CLI with:
+Ask Codex:
-```sh
-npm install --global codex-sdlc@0.5.0
+```text
+Initialize codex-sdlc for this project. Explain the setup choices
+and show the dry run before applying changes.
```
-## Project setup modes
+Tell Codex where your backend, web, or mobile applications live. It previews the setup, creates `.sdlc/` and a managed `AGENTS.md` block, restores the pinned runtime, and checks the configuration.
-The initializer configures an existing repository; it does not generate application source code. Each selected application root must already exist.
+### 3. Start a feature
-Initialize a web-only Next.js project:
+After setup checks pass:
-```sh
-codex-sdlc init --root /path/to/project --name example-web \
- --applications web --web-root . --web-preset nextjs
+```text
+Start a codex-sdlc feature delivery for: .
```
-Initialize a mobile-only Flutter project:
+To continue later, ask Codex to resume the existing run. Its manifest records the current tasks, completed work, and remaining decisions.
+
+**Version note:** Per-role model routing and AI Product Owner review require both the **0.5.0 plugin and runtime**. Check your installed plugin version; updating the plugin does not upgrade an existing project's runtime. See the [upgrade guide](docs/getting-started.md#upgrade-an-existing-project).
+
+
+Prefer the CLI? Preview a Next.js setup
+
+Run this against an existing web repository:
```sh
-codex-sdlc init --root /path/to/project --name example-mobile \
- --applications mobile --mobile-root . --mobile-preset flutter
+npx --yes codex-sdlc@0.5.0 init \
+ --root /absolute/path/to/web --name example-web \
+ --applications web --web-root . --web-preset nextjs \
+ --dry-run
```
-Initialize a combined repository with Go, Next.js, Flutter, PostgreSQL, and Redis:
+Run the same command without `--dry-run` to apply it, then:
```sh
-codex-sdlc init --root /path/to/project --name example-platform \
- --applications backend,web,mobile \
- --backend-root service --backend-preset go \
- --web-root web --web-preset nextjs \
- --mobile-root mobile --mobile-preset flutter \
- --database-preset postgresql --redis
+cd /absolute/path/to/web
+node .sdlc/runtime.cjs restore
+node .sdlc/runtime.cjs doctor
+node .sdlc/runtime.cjs validate-config
```
-For one selected application the default root is `.`. For a combined project the default roots are `backend`, `web`, and `mobile`. Application roots in the same repository must be separate and cannot overlap.
+For a global CLI installation, use `npm install --global codex-sdlc@0.5.0`.
-### Multi-repository setup
+
-Use one checkout as the coordinator. It owns `.sdlc/`, requests, run manifests, assignments, reports, and evidence. Map every other checkout by a stable repository ID and assign each application or shared resource to one of those IDs:
+## Your repositories. Your stack.
-```sh
-codex-sdlc init --root /work/platform-delivery --name example-platform \
- --workspace-mode multi-repository \
- --repo backend=/work/platform-api \
- --repo web=/work/platform-web \
- --repo mobile=/work/platform-mobile \
- --repo docs=/work/platform-docs \
- --applications backend,web,mobile \
- --backend-repo backend --backend-root . --backend-preset go \
- --web-repo web --web-root . --web-preset nextjs \
- --mobile-repo mobile --mobile-root . --mobile-preset flutter \
- --docs-repo docs --docs-root . \
- --contracts-repo backend --contracts-root contracts \
- --database-preset postgresql --redis
-```
+Start with a web-only, mobile-only, backend-only, or combined project. Use multi-repository mode when the applications live in separate Git checkouts.
-Every mapped path must be the root of a Git checkout with an `origin` remote. The initializer records stable remotes and default branches in committed `.sdlc/project.yaml`. It writes absolute device paths to ignored `.sdlc/local.yaml` and creates committed `.sdlc/local.example.yaml` for other contributors.
+| Layer | Built-in preset |
+| --- | --- |
+| Backend | Go |
+| Web | Next.js |
+| Mobile | Flutter |
+| Primary database | PostgreSQL |
+| Cache | Redis |
-After cloning or moving a checkout, update only the local mapping:
+Other stacks can use the `generic` application preset with project-specific verification commands. Use `none` when no database preset applies.
-```sh
-codex-sdlc configure --root /work/platform-delivery --repo backend=/new/path/platform-api --dry-run
-codex-sdlc configure --root /work/platform-delivery --repo backend=/new/path/platform-api
-codex-sdlc doctor --root /work/platform-delivery
+**Frontend here, backend elsewhere?** Ask Codex:
+
+```text
+Use this frontend repository as the codex-sdlc coordinator.
+My Go backend is at /absolute/path/to/backend.
+Initialize multi-repository mode with Next.js and Go.
+Show the dry run first.
```
-`doctor`, `validate-config`, command evidence, delivery permissions, and changed-file authority verify the mapping before use. Commands run with their declared repository as the process root. Multi-repository changed-file entries use `{ repository, path }`; coordinator run artifacts retain their portable string paths. Existing schema-family 1 single-repository installations continue to work and can be upgraded without adding local mappings.
+The coordinator owns `.sdlc/`. Each mapped checkout must be a Git root with an `origin` remote. Shared configuration records repository identity; ignored `.sdlc/local.yaml` records paths on your machine.
-See [Multi-repository workspace configuration](docs/multi-repository.md) for the complete file formats and runtime behavior.
+→ [Project setup examples](docs/getting-started.md#common-project-shapes) · [Multi-repository guide](docs/multi-repository.md)
-| Preset | Target | Generated verification commands |
-| --- | --- | --- |
-| `go` | Backend | `go test`, `go vet`, `go build`, and `gofmt` |
-| `nextjs` | Web | npm test, typecheck, lint, and build scripts |
-| `flutter` | Mobile | Flutter test, analyze, Android debug build, and Dart format check |
-| `postgresql` | Data | Marks PostgreSQL as the primary authoritative database |
-| `redis` | Data | Enables Redis in the non-authoritative cache role |
+## Choose the team behind the work
-Use the `generic` application preset or `none` database preset when a listed preset does not fit. Generic applications deliberately receive unconfigured `sdlc_test` and `sdlc_typecheck` commands; replace those commands before starting a delivery run.
+Keep Codex's inherited models, or configure a model and reasoning effort for each delivery role.
-## Try the local package in an unrelated repository
+| Skill | Responsibility |
+| --- | --- |
+| `sdlc-setup` | Initialize, diagnose, configure, upgrade, roll back, and uninstall. |
+| `sdlc-pm` | Coordinate delivery, review handoffs, and prepare the final package. |
+| `sdlc-ba` | Define requirements, acceptance criteria, and traceability. |
+| `sdlc-backend` | Own API contracts, backend implementation, and data changes. |
+| `sdlc-frontend` | Implement the affected web or mobile experience. |
+| `sdlc-qc` | Independently verify acceptance coverage, defects, and retests. |
+| `sdlc-po` | Provide an optional advisory Product Owner review after QC. |
-Install the generated tarball, preview the bounded changes, and then initialize. During local testing, pin the generated repository launcher to the tarball:
+For example, with a compatible 0.5.0 plugin and runtime:
-```sh
-npm install --global ./codex-sdlc-0.5.0.tgz
-codex-sdlc init --root /path/to/project --name example --applications web --web-root . --web-preset nextjs --runtime-spec file:/absolute/path/codex-sdlc-0.5.0.tgz --dry-run
-codex-sdlc init --root /path/to/project --name example --applications web --web-root . --web-preset nextjs --runtime-spec file:/absolute/path/codex-sdlc-0.5.0.tgz
-cd /path/to/project
-node .sdlc/runtime.cjs restore
-```
-
-Then verify the installation:
-
-```sh
-node .sdlc/runtime.cjs doctor
-node .sdlc/runtime.cjs validate-config
+```text
+Use Astra for frontend, Luna for backend, and Sol for PM and QC.
+Enable advisory AI Product Owner review with Sol.
+Keep other roles inherited and preview the settings first.
```
-The installer preserves existing `AGENTS.md` and `.gitignore` content, refuses conflicting managed files, and is byte-idempotent for identical inputs. It does not modify a root package manifest or application code. Preset commands assume the conventional tool and script names shown above; adjust `.sdlc/project.yaml` if the repository uses different commands.
+Selections must be available on your Codex host. New runs snapshot the settings; existing runs keep theirs. An unavailable model stops dispatch unless you configured an explicit fallback. Actual model metadata stays unknown when the host does not report it.
-## Upgrade, rollback, and uninstall
+→ [Model configuration, fallbacks, and AI Product Owner review](docs/agent-models.md)
-Preview and apply an upgrade with the new runtime package pinned into the repository:
+## What stays in your repository
-```sh
-codex-sdlc upgrade --root /path/to/project --runtime-spec file:/absolute/path/codex-sdlc-0.5.0.tgz --dry-run
-codex-sdlc upgrade --root /path/to/project --runtime-spec file:/absolute/path/codex-sdlc-0.5.0.tgz
-cd /path/to/project
-node .sdlc/runtime.cjs restore
-node .sdlc/runtime.cjs doctor
+```text

+ ├── framework.lock.yaml # Pinned framework installation
+ ├── runtime.cjs # Repository command launcher

```
-Every applied upgrade creates a backup under `.sdlc/backups//`. Roll back the latest available backup, or select the ID printed by `upgrade`:
+This is the key-file view; setup also installs the framework's policies, schemas, workflows, and templates. Plugin skills stay in Codex's plugin cache, so a plugin-based setup does not need a project `.agents/skills` folder.
-```sh
-codex-sdlc rollback --root /path/to/project --dry-run
-codex-sdlc rollback --root /path/to/project --backup
-cd /path/to/project
-node .sdlc/runtime.cjs restore
-```
+codex-sdlc does not operate a hosted service or send repository content to a codex-sdlc server. Codex and any tools you run have their own data handling. Command evidence is stored locally; configure secret redaction as described in the [security guidance](SECURITY.md) and [privacy policy](docs/privacy.md).
-Rollback verifies that managed files still match the state produced by the original operation. It refuses to overwrite later edits.
+## Upgrade with a way back
-Preview and apply an uninstall:
+Preview a project upgrade before applying it:
```sh
-codex-sdlc uninstall --root /path/to/project --dry-run
-codex-sdlc uninstall --root /path/to/project
+npx --yes codex-sdlc@0.5.0 upgrade \
+ --root /absolute/path/to/coordinator --dry-run
```
-Uninstall removes the managed framework, launcher, tooling, policy, schema, workflow, template, and preset files. It removes only the marked `AGENTS.md` block and `.gitignore` entries recorded as framework-added. Project configuration, requests, runs, evidence, application code, and lifecycle backups remain available. The global `codex-sdlc rollback` command can restore an uninstall backup.
-
-## Package boundaries
-
-- `src/` contains the CLI and deterministic runtime.
-- `assets/` contains managed schemas, workflows, policies, presets, and templates.
-- `skills/` is the Codex plugin skill bundle.
-- `compatibility/legacy-v1/` retains private source material for future migration engineering and is excluded from the npm package.
-- `plugin.json` is the portable Agent Plugins manifest; `.codex-plugin/plugin.json` is the supported Codex compatibility overlay.
+Applied upgrades create backups. Rollback checks managed-file integrity before restoring them. Uninstall preserves project configuration, requests, run history, and application code.
-## Data and security
+→ [Upgrade an existing project](docs/getting-started.md#upgrade-an-existing-project) · [CLI setup and lifecycle reference](docs/cli-reference.md)
-The runtime reads and writes repository files only. It does not operate a remote service or send repository content to a codex-sdlc server. Command evidence, including captured standard output and standard error, is stored locally under `.sdlc/runs/`. Configure secret environment-variable names in the installed policy so evidence redaction can remove their values. See [SECURITY.md](SECURITY.md) and [docs/privacy.md](docs/privacy.md) for reporting and retention details.
