Summary

Every enabled API deployment now runs one replica with Recreate, including combined PostgreSQL installations. The pre-upgrade hook migrates an existing RollingUpdate Deployment and safely skips migration when the API is being enabled for the first time. This preserves the API's process-local audit and user-management locking assumptions.

/readyz performs a bounded, single-flight database ping; /healthz remains process liveness. Temporary session-store failures return a generic 503 so clients can retry without losing their session. Invalid, expired and revoked sessions remain 401, and login responses retain their existing privacy behavior.

The readiness probe tolerates three consecutive failures to avoid removing the only API endpoint during brief SQLite contention; an outage normally removes readiness within about seventeen seconds plus endpoint propagation. The PostgreSQL drill has a fifteen-minute process timeout around its twelve-minute context.

Fixes #726. Fixes #727.

Validation

  • Linux API builds passed for SQLite and PostgreSQL configurations; API/auth/E2E regression sources compiled.
  • Independent review completed; absent-Deployment upgrade finding fixed and re-reviewed.
  • Required actionlint and zizmor workflow checks passed.
  • New CI drill verifies a populated PostgreSQL upgrade, no overlapping running API containers, audit integrity, preserved sessions, database outage readiness/auth behavior without API restarts, recovery, and upgrade with an absent API Deployment.
  • Tests and Helm rendering are CI-only per repository policy and were not run locally.

Operational limit

Recreate prevents ordinary rolling overlap. It does not fence an unreachable old process after a node partition or force deletion. Operators must fence that process before forcing replacement; distributed audit/user locks remain separate work.

Summary by CodeRabbit

  • New Features

    • Added a database-aware readiness check that reports when the API can serve requests, while liveness remains available during database outages.
    • Added end-to-end coverage for PostgreSQL upgrades, API availability, and recovery.
  • Bug Fixes

    • Database or permission-store failures during session lookup now return a service-unavailable response without clearing the session. Invalid or expired sessions remain unauthorized.
    • Readiness failures no longer make the API fail its liveness check.
  • Documentation

    • Clarified that enabled API deployments require one replica and use replacement rollouts, which may briefly interrupt panel access.
    • Documented readiness behavior and upgrade considerations.

# Gameplane Constitution

## Core Principles

### I. E2E-Tested Delivery (NON-NEGOTIABLE)

Every feature MUST be verifiable end-to-end before it is considered done. A change is
incomplete — regardless of unit or integration coverage — until it has a corresponding
E2E test exercising the real user- or operator-facing path (dashboard flow, API contract,
CRD reconciliation loop, or agent behavior) in `test/e2e/`, added to a bucket in
`test/e2e/buckets.sh` per the project's e2e conventions. Unit tests (`make test-go`,
`make test-web`) and envtest integration tests (`make test-integration`) are required
supporting layers, not substitutes. New E2E tests MUST call `t.Parallel()`, use
per-test unique resource names, and respect existing shared-state guards
(`ociPushMu`, `ensureResticRepo`, per-bucket login budgets).

208-208: Data Integrity & Integration

The offline GitOps failure is not established.

The chart documents upgrades through helm upgrade, where pre-upgrade hooks execute. Offline GitOps rendering is mentioned for other resource-management cases, but no supported workflow applies this chart's API upgrade with server-side apply. The missing lookup result alone does not establish a supported upgrade failure.

Walkthrough

The API now reports liveness separately from database readiness and distinguishes invalid sessions from database lookup failures. Helm enforces singleton API deployments with non-overlapping rollouts. PostgreSQL end-to-end coverage tests deployment upgrades and database outage recovery, while nginx rejects public readiness requests.

Changes

API Availability and Singleton Rollouts

Layer / File(s) Summary
Readiness and session failure behavior
api/cmd/health.go, api/cmd/main.go, api/cmd/health_test.go, api/internal/auth/sessions.go, api/internal/auth/sessions_availability_test.go, api/internal/db/db.go, api/specs.md
The API provides independent /healthz liveness and bounded /readyz database checks. Invalid sessions remain unauthorized; other lookup failures return a generic 503 without clearing the session. Tests cover database failure, bounded probes, and recovery.
Singleton deployment and upgrade migration
charts/gameplane/templates/api.yaml, charts/gameplane/templates/crd-apply-hook.yaml, charts/gameplane/templates/validate.yaml, charts/gameplane/values.yaml, charts/tests/check_standalone.py, docs/install.md, docs/standalone-panel.md, test/e2e/upgrade_e2e_test.go
Enabled API deployments use Recreate and require one replica across database modes. The upgrade hook applies the strategy migration when an existing API Deployment is present. Chart checks and installation guidance cover the settings and their limitations.
PostgreSQL availability validation and CI
test/e2e/api_availability_e2e_test.go, test/e2e/env.go, test/e2e/buckets.sh, test/e2e/specs.md, .github/workflows/ci.yaml
A serial PostgreSQL test checks rollout behavior, concurrent mutations, audit integrity, outage responses, recovery, and Deployment recreation. CI runs and reports the bucket on success.
Web proxy readiness boundary
web/nginx.conf.template, web/specs.md, web/test-mod-upload-proxy.py
Nginx returns 404 for public /readyz paths. The proxy smoke test verifies those requests do not reach the upstream and that ordinary proxying continues to work.

Merge Risk: Minimal · up to 42669

The change makes API readiness depend on the database, keeps liveness independent, and enforces singleton Recreate rollouts for all enabled API installs. No concrete merge-blocking defect remains. Operators still need to fence a partitioned old API process before forcing pod deletion, as the PR documents.

Explanation

Active direct targets: #726 and #727 (both open). No contextual or parent-only items apply. Evidence is the whole-PR summary and the focused diff checks. Test pass/fail results are not established by this review.

[#726] Singleton API rollout

  • Validation: validate.yaml fails when the API is enabled and api.replicas is not "1". This applies to all modes. check_standalone.py adds check_api_availability() for rejection of other values.
  • Strategy: api.yaml always renders Recreate with rollingUpdate: null, for SQLite and PostgreSQL.
  • Migration: crd-apply-hook.yaml applies the strategy migration to every driver. It patches an existing Deployment to Recreate and clears rollingUpdate. It skips an absent Deployment and fails on lookup errors.
  • Upgrade test: TestUpgrade_PostgresAvailability (test/e2e/api_availability_e2e_test.go) covers a populated PostgreSQL upgrade, one replica with Recreate, overlap detection, audit integrity, session preservation, concurrent user mutations, and an upgrade after the API Deployment is deleted. buckets.sh and ci.yaml run it in CI.
  • Documentation: docs/install.md, values.yaml, and docs/standalone-panel.md state that Recreate is not fencing and not API HA.
  • Gap: the test summary does not name an explicit last-user-manager assertion. The acceptance criteria name that invariant. This review relies on the summary for that point.

[#727] Database-aware readiness

  • health.go: /healthz returns ok without a database call. /readyz pings the database with a 2-second deadline. A concurrent probe receives an immediate 503. A failed ping returns a generic 503 "not ready".
  • api.yaml: the readiness probe targets /readyz with timeout 3s, period 5s, and failure threshold 3. The liveness probe stays on /healthz.
  • auth/sessions.go: store failures return a generic 503 and do not delete the session. Missing, invalid, expired, and unknown sessions remain 401.
  • Unit tests: health_test.go covers closed database, connection-pool starvation, the ping bound, and recovery to 200 on SQLite. sessions_availability_test.go covers 503 and 401 behavior.
  • E2E: TestUpgrade_PostgresAvailability covers PostgreSQL stop and restore. It checks readiness and authenticated lookup for 503, health for 200, no Pod restart, and recovery without restart.
  • Bounded interval: documented in docs/install.md.
  • Public access: web/nginx.conf.template returns 404 for /readyz, so public requests cannot use the single probe slot. web/test-mod-upload-proxy.py checks this.
  • Not required: exporting dependency metrics appears in the recommended fix only. It is not an acceptance criterion and the summary shows no such change.
Full details: Out of Scope Changes check

Explanation

The previous FAIL named web/src/routes/CreateServer.tsx, test/e2e/api_events_roles_scope_e2e_test.go, and test/e2e/helm_install_e2e_test.go. Diffs from the merge base to head for each path are empty. Those changes are no longer in this PR, so that finding is resolved.

Connected changes:

  • test/e2e/env.go (DoContext) supports the new upgrade test's request context.
  • test/e2e/upgrade_e2e_test.go (api.enabled=false) follows the new replica validation.
  • ci.yaml, buckets.sh, and test/e2e/specs.md wire in the new PostgreSQL availability test.
  • web/nginx.conf.template and web/test-mod-upload-proxy.py protect /readyz from public requests. The comments summary ties this to #727.
  • The chart, docs, and check_standalone.py changes implement #726 and #727.

Unrelated change:

  • web/specs.md. The AI-generated summary states that this PR adds an i18n specification line. The line says PickTemplate uses useOptionalIntl() and falls back to English. It concerns web UI internationalization. It does not implement #726 or #727. CreateServer.tsx, where PickTemplate lives, has no diff in this PR, so the line documents code this PR does not change.
  • Caveat: this finding relies on the summary. The file itself was not read because the inspection limit was reached.
  • No repository house-rule file was read in this pass, so no house-rule citation is made.

Resolution

Remove the i18n specification sentence from web/specs.md. If that documentation is needed, move it to a separate PR with its code change. Keep the readiness requirement lines in web/specs.md.

/readyz is publicly reachable

api/cmd/health.go:23 adds /readyz, and it is mounted with no auth (api/cmd/main.go:316). The web nginx @backend fallback (web/nginx.conf.template:114-134) forwards any unknown path to the API, so anyone on the internet can call it through the ingress.

Unlike /healthz, this route pings the database and shares its single in-flight slot with the kubelet readiness probe (charts/gameplane/templates/api.yaml:499). Public traffic can fill that slot, make the probe fail, and pull the only API pod out of the Service.

Please keep /readyz internal. Either block it in web/nginx.conf.template (for example location = /readyz { return 404; }), or serve it only on an internal listener the kubelet can reach. Please also add a chart or e2e check that /readyz through the web/ingress does not reach the API.

Addressed in c194c42.

Blocked /readyz in dashboard nginx with an exact 404 location. Kubelet still probes the API directly. The existing real-nginx CI smoke test now checks JSON and HTML requests, query strings and normalized paths against a live upstream; it also proves ordinary proxying works and that none of the public readiness requests reached the upstream
