CI ran lint, vitest and Playwright one after another in a single job, taking 6.5–9 min. This PR splits it into parallel jobs and removes the files that bounded the vitest wall time.

CI layout

  • architecture runs the architecture vitest project: tsc, ESLint, la-arch-check, LikeC4, and the structure and dependency rules. It replaces the separate pnpm lint step, which repeated what test/architecture/static.test.ts already runs.
  • vitest × 2 runs the unit and process projects with --shard=N/2.
  • e2e × 2 runs Playwright --project e2e --shard=N/2. Perf stays local-only, because it needs hardware WebGL.

Setup (pnpm, Node, git identity, install) lives in a composite action, .github/actions/setup. Only the architecture job sets arch-tools: 'true' to install the living-architecture tools.

On CI, Playwright now uses every CPU (capped at 8, the inotify limit). Local runs keep half the CPUs.

pnpm test, test:ci, test:vitest and lint are unchanged.

Process-test split

hub-router (~100 s), daemon-terminals (~80 s), hub-server (~60 s) and daemon-server (~30 s) ran their tests sequentially and bounded any shard they landed in. Their tests now live in 14 files split along describe blocks, e.g. hub-router-routing, daemon-terminals-output and hub-server-codes, which holds the 31 s code-expiry test.

  • Every test moved verbatim, and the vitest total is still 2051.
  • Each file's fixture, plus any helper that several new files share, is in test/support/<old>.ts. Per-test values live on one const fx object per module (fx.host, fx.repo, …), which the shared beforeEach refills. DEV-2110 will move these to Vitest test.extend fixtures.
  • The arc42 [enforced: test:…] tags now point at the files that hold the enforcing tests.

Flakes the extra concurrency exposed

Each is fixed at its cause, not retried:

  • cli.test.ts was the only process file on vitest's 5 s default timeout. Each of its tests spawns the bundle three times, which overran under load. The process project now defaults to 60 s / 30 s, the values every other process file already set.
  • frames.test.ts "assembles a large payload" deep-compared a 200 000-element Uint8Array with toEqual: 590 ms idle, over 5 s under load. It now checks the frame kind and length, then uses findIndex to find the first differing byte.

Measurements

Three consecutive full runs of run 39146032206 on e7d9e19, all green. Each e2e shard ran 78 tests on 4 workers.

Attempt architecture vitest 1/2 vitest 2/2 e2e 1/2 e2e 2/2 Total
1 65 s 130 s 64 s 103 s 126 s 2 m 11 s
2 56 s 131 s 56 s 93 s 111 s 2 m 11 s
3 73 s 116 s 61 s 104 s 113 s 1 m 56 s

Each run beats the ~3 min target, and each e2e shard finished before the slower vitest shard. The vitest shards are uneven. Vitest assigns files to shards by hashing their paths, and shard 1 drew 13 of the 18 slow process files. That still leaves the total under target, so the duration-balancing sequencer (design D4) was not added.

Shard file lists (38 files each; local times):

  • vitest 1/2: daemon-terminals-output 44 s, hub-router-config 40 s, daemon-terminals-lifecycle 39 s, hub-server-codes 38 s, hub-router-remote 37 s, install-remote 37 s, hub-router-links 36 s, daemon-worktrees 35 s, install-local 31 s, daemon-terminals-attention 29 s, hub-server-http 29 s, daemon-server-connections 28 s, hub-router-reinstall 28 s, daemon-server-startup 17 s, cli 16 s, src/daemon/terminals/terminal 13 s, src/platform/files/files 11 s, src/platform/dialer/dialer 6 s, src/protocol/frames 3 s, plus 19 unit files under 2 s.
  • vitest 2/2: hub-router-routing 28 s, hub-server-websocket 19 s, hub-cli 17 s, daemon-terminals-unseen 13 s, connect 11 s, src/hub/links/remote 9 s, rss 7 s, src/daemon/worktrees/{git,watch,discover} 3–4 s each, plus 28 files under 2 s.

Linear: DEV-2108

Summary by CodeRabbit

  • Chores

    • CI checks run architecture, unit and process, and browser tests in separate parallel jobs, with test suites split across shards.
    • Browser test workers scale with available parallelism, up to a limit of eight.
  • Tests

    • Expanded and reorganized integration coverage for terminal behavior, remote-host routing, and hub security.
    • Improved reliability of a local reinstall test and adjusted timeouts for longer-running process checks.

…seline

Gate the reinstall test's command until attach completes (design D6), and
make the bounded-queue throughput check wait for 8 MiB instead of timing a
fixed window, which a loaded machine misses.
CI now runs an architecture job (tsc, ESLint and the architecture
tests, replacing the separate lint step), two vitest shards and two
Playwright shards, sharing setup through a composite action. Playwright
uses every CPU on CI.

The hub-router, daemon-terminals, hub-server and daemon-server process
tests move unchanged into smaller files along their describe blocks,
with each file's fixture and shared helpers in test/support, so no
single file bounds a shard. The arc42 enforcement tags point at the new
files.

Two timeouts the extra concurrency exposed are fixed at their cause:
the process project defaults to the 60 s test timeout every other
process file already set, and the large-payload framing test no longer
deep-compares a 200 000-element typed array.

📝 Walkthrough

This change splits process integration tests into focused files, adds shared test helpers, and updates CI to run architecture checks, Vitest tests, and Playwright tests in separate jobs.

Changes: CI and process-test reorganization

Layer / File(s) Summary
Daemon process test coverage
test/process/daemon-server-*, test/process/daemon-terminals-*, test/support/daemon-server.ts, test/support/daemon-terminals.ts, test/process/daemon-terminals.test.ts, test/process/install-local.test.ts, src/protocol/frames.test.ts, architecture/daemon.arc42.md, architecture/system.arc42.md
Daemon server and terminal tests are divided into focused files, and shared setup helpers are added. The reinstall test waits for terminal attachment before sending input. The large-payload frame test checks payload length and byte equality.
Hub-router process test coverage
test/process/hub-router-*.test.ts, test/process/hub-router.test.ts, test/support/hub-router.ts, architecture/hub.arc42.md
Hub-router tests are divided across configuration, links, reinstall, remote hosts, and routing. Shared helpers are added, and architecture enforcement references point to the focused test files.
Hub-server process test coverage
test/process/hub-server-*.test.ts, test/process/hub-server.test.ts, test/support/hub-server.ts
Hub-server tests are divided into HTTP, one-time-code, and WebSocket files. Shared setup and response, upgrade, and process-exit helpers are added.
Shared setup and parallel CI jobs
.github/actions/setup/action.yml, .github/workflows/ci.yml, playwright.config.ts, vitest.config.ts, openspec/changes/dev-2108-worktree-term-cut-ci-time-from-65-min-to-3-min-with-parallel/*
The shared action sets up pnpm and Node and can optionally install architecture tools. CI defines architecture, two-shard Vitest, and two-shard Playwright jobs. Playwright workers use available parallelism on CI, and the process-test project has explicit test and hook timeouts. OpenSpec files document the plan and checklist.

Assert the owner-only mode that the test name claims.

The test name says the hub creates config.json owner-only. The test only checks the file content. If the hub creates the file with a group-readable or world-readable mode, this test still passes. As a result, the security property the name claims is untested. Add an assertion on the permission bits.
