fleet-packet: burst8-bs-case-integrity

Completed fix SHA for the held W8 integration packet: 115b6ce313e51cede71496f267b65b8cd78aa118 (head 7b9bd3ffa7f90ca1fb7abb3e3726202d28619879, on obv/burst7-bs-placement-cases, stacked on the reviewed ffd476ddb3a4c6f0b21683f8c353d4280f05dca5).

What changed and why

The capability: the placement case suite (PR #271's offline evaluator) now rejects invalid evidence instead of passing it — an edited manifest can no longer silently disable the gate, and a response tied to different input bytes can no longer match.

Evidence chosen from the reviews on #271 (all three reproduced in backend/server/placement/case_suite.py at the reviewed commit):

  • Codex P1 discussion_r4287473089: input_sha_matches_file is recorded but never fails the case — a solver/API regression that echoes a wrong stats.input_sha256 still produced matched and CLI exit 0.
  • Greptile discussion_r4287478936: load_cases accepts a manifest with no (or an empty) cases list and reports ok: true with zero cases run; a positive case can lose its expectations entirely and still match.
  • Greptile discussion_r4287478951: same hash hole seen from the standalone runner — only the pytest wrapper asserted the field.

Fixed as one evaluator contract change:

  • load_cases now requires: a nonempty cases list; unique nonempty id strings; a recognized kind (positive / negative_source); the fixture records each kind needs (positive: source and wire; negative: source); meaningful positive expectations — a pinned nonempty decision plus at least one geometric expectation (spot, checks, missing_evidence, sweep_failing_runs, ends) with the right container shape and content; and a negative expected_error object with nonempty code and pointer strings. Malformed types are rejected explicitly, naming the manifest path and the field (cases[N].kind, cases[0].expectations.checks must be an object, …) rather than falling back to a silent default. Fixture existence and pinned sha256s are still validated before any record is returned.
  • _positive_case now requires stats.input_sha256 to equal the SHA256 of the exact posted wire bytes; any discrepancy becomes a named mismatch, which propagates into case status=mismatched, report.ok=false and CLI exit 1.

Alternatives considered

  1. Minimal patch — keep the loader lenient, add the hash mismatch to mismatches and treat empty expectations as an errored case at run time. Rejected: the reviewer's point is that an edited manifest can silently weaken the gate; runtime-only checks still let a thinned manifest produce a plausible-looking report, and failures arrive late and unnamed. Duplicate IDs and unknown kinds would still load.
  2. JSON Schema for the manifest — a placement-case-manifest/v0 JSON Schema validated with jsonschema. Rejected: the loader is already the single validation point, plain CaseSuiteError messages name manifest paths and fields in words (a schema reports JSON-Schema paths), and no contracts export currently covers this manifest. Heavier artifact for the same guarantee.

The chosen shape won on named, early, field-addressed failures and zero new artifacts.

How I verified it

Focused regression tests in backend/tests/test_placement_case_suite.py (10 pre-existing + 16 new; 26 passed at head). The 15 discriminating tests fail on the pre-fix source and pass with the fix: missing/empty cases, duplicate IDs, malformed kinds ("positve", "", 3, None), absent/empty/decision-only expectations, wrong-typed spot/checks, absent or pointer-less negative expected_error, and forged echoed hashes through both run_suite and the real CLI (main exit 1, report written, status=mismatched + input_sha256 named on stderr). One new test (test_missing_input_sha256_fails_the_report) is not discriminating: stats.input_sha256 is already required by server/schemas/result.schema.json, so a missing hash failed pre-fix too — but generically as result_schema_invalid; with the fix it fails as a named input_sha256 mismatch (and still would if the schema guard were ever relaxed).

  • Focused: uv run --frozen pytest tests/test_placement_case_suite.py -q → 26 passed (pre-fix: 15 failed / 11 passed).
  • Full backend suite: uv run --frozen --extra api pytest -q → 5 failed / 1260 passed / 17 skipped; the five failures are the pre-existing baseline (1 SSR shingle-overlap hygiene test + 4 expired eval-gate tests in server/eval/tests/test_gates.py), identical names to the base commit and to prior fleet runs (SD-96 expiry; reported separately, untouched).
  • Root solver suite: cd server && uv run pytest -q → 312 passed.
  • make lint (ruff check, ruff format --check, lint-imports 5 kept / 0 broken), make schemas — clean.
  • Real CLI/report path from a clean working directory: python -m server.placement.case_suite --output=/tmp/burst8-cli-demo/report.json → cases=4 matched=2 awaiting_conversion=2 mismatched=0 errored=0, exit 0, ok=true — the valid existing wire suite still passes, with the two awaiting-conversion negatives clearly separated (multiwall-source-unsupported at /walls, generated-hazard-unsupported at /objects/1/evidence).
  • mypy: no clean baseline exists. The module has 4 pre-existing mypy errors; this commit leaves the count and kinds unchanged (4 before, 4 after, same messages). There is no typecheck target in make lint, and this PR does not invent one.

What is not verified

Assumptions

The placement stage has so far been judged against one reference scene,
so its evidence cannot tell solver behavior apart from repeated reference
output. Add an offline case suite: a manifest of independently authored
scene pairs (synthetic base-scene/v0 sources beside root-wire scenes,
hand-written on both sides), a runner that posts each wire scene to
POST /v1/placements twice, and explicit expectations about the chosen
spot, the per-check outcomes and unsure causes, the missing-evidence
requests, the failing sweep runs and the chain ends. Two negative
source-only cases stay labelled awaiting conversion for the future W7
bridge: a two-wall chain and a generated (non-evidence) hazard.

P1 Badge Fail the case when the echoed input hash is wrong

The runner records input_sha_matches_file, but never adds a mismatch or error when it is false, so a solver/API regression that returns an incorrect stats.input_sha256 still produces a matched case and a zero exit from the CLI. Treat this integrity check as a failure before calculating the case status.

[Low impact] The PR appears safe to merge; no outstanding issues were found.

Summary

Adds an offline placement suite with two paired scenes and two source-only negative cases.

  • The placement suite checks paired scenes against pinned solver results.
  • Unsupported source scenes stay visible without pretending conversion ran.

… input hashes

One evaluator contract change, from the P1 (Codex r4287473089) and P2
(Greptile r4287478936/r4287478951) findings on #271:

- load_cases requires a nonempty cases list, unique nonempty ids, a
recognized kind, the fixture records each kind needs (positive: source
plus wire; negative: source), meaningful positive expectations (a
pinned decision plus at least one geometric expectation of the right
shape) and a negative expected_error with nonempty code and pointer.
Malformed types are rejected with the manifest path and field instead
of a silent default; fixture hash/path errors are still validated
  before any record is returned.
- _positive_case now requires stats.input_sha256 to equal the sha256 of
the exact posted wire bytes; a discrepancy becomes a named mismatch,
so it fails the case status, report.ok and the CLI exit.

load_cases and the existing four-case manifest stay compatible: no
fixture repinning, no new geometry, no solver changes.

Independent review (Obvious, Autobuild + Max)

Verdict: ready. Every reproducible claim in the body checks out exactly, and the 15 discriminating tests fail on the pre-fix source — the gate genuinely bites. Two low findings, both about claims rather than behavior; nothing blocking.

Reviewed at head 7b9bd3ff (fresh clone of pull/271/head; base tip 715c2438; diff +1463/−0 across 10 files: .gitignore negation !backend/server/placement/tests/data/, new backend/server/placement/case_suite.py, 7 fixture JSONs + manifest.json, new backend/tests/test_placement_case_suite.py).

Findings (ranked)

[low] The mypy claim in the body is wrong: the fix adds one new mypy error. Body says "4 before, 4 after, same messages." Measured with the locked toolchain (uv run --frozen --extra api mypy server/placement/case_suite.py, reverting/restoring around 115b6ce3): pre-fix ffd476dd = 3 errors ([union-attr] :249, [arg-type] :269, [misc] :411); head = 4 errors — the same three kinds at shifted lines plus a new case_suite.py:223: error: Incompatible types in assignment (expression has type "Any | None", variable has type "dict[str, Any]") [assignment] on expectations = raw.get("expectations"). No typecheck gate exists (nothing in make lint), so nothing is broken — but a verification claim should match. Smallest fix: correct the count in the body, or expectations = cast(dict[str, Any], raw.get("expectations")) after the _expectations_problem guard.

[low] The load_cases docstring overpromises: only the first bad fixture is named. case_suite.py:171 says the loader raises "naming every missing or drifted fixture path", but _check_fixture raises on the first problem (case_suite.py:113-114 missing, :120-121 drifted), so one run names exactly one offending fixture, not all of them. Fails closed either way. Smallest fix: collect fixture problems across all cases before raising, or reword to "naming the first missing or drifted fixture path".

[info] Body wording: "Nothing outside backend/server/placement/case_suite.py and backend/tests/test_placement_case_suite.py was changed" — the diff also adds the 8 fixture files and flips the .gitignore negation. The intent (no other code) holds; reword as "no other code".

[info] A manifest with malformed JSON (not merely malformed structure) dies with a bare json.JSONDecodeError traceback from json.loads (case_suite.py:176) instead of a named CaseSuiteError — the one rejection path that isn't field-addressed. Still fails closed with a non-zero CLI exit. Wrapping the json.loads would close it.

[info] No automated tests ran on this PR. gh pr checks shows only Greptile / Label-PR-size / Aikido / bot comments; backend/** has no CI workflow (the pre-existing repo-wide gap earlier fleet reviews noted). The suites ran green here, so nothing is hidden — but nothing automated would catch the next regression that skips a manual run.

What I verified (commands and results)

Body claim Command Result
Focused: 26 passed uv run --frozen pytest tests/test_placement_case_suite.py -q (backend/) 26 passed
Pre-fix: 15 failed / 11 passed git checkout ffd476dd -- server/placement/case_suite.py + same run, then restore 15 failed, 11 passed — all 15 discriminating tests (missing/empty cases, duplicate ids, malformed kinds, absent/empty/decision-only/mistyped expectations, missing negative expected_error, forged hash through run_suite and the real CLI) fail without the fix; restored → 26 passed, worktree clean
Full backend: 5F / 1260P / 17S uv run --frozen --extra api pytest -q (backend/) 5 failed, 1260 passed, 17 skipped (277.97s); failures = 1 SSR shingle-overlap + 4 eval-gate expiry, all in files the PR never touches
Same failures on base temp worktree at base tip 715c2438, same two files 5 failed / 95 passed, same names — the 5 are the pre-existing baseline (removed the worktree after)
Root solver: 312 passed cd server && uv run pytest -q (uv 0.11.33 — server/ pins uv <0.12) 312 passed (78.14s)
make lint, make schemas clean make lint (ruff check + format --check + lint-imports); make schemas exit 0; contracts 5 kept / 0 broken; schema export --check clean
Real CLI/report path uv run --frozen python -m server.placement.case_suite --output=/tmp/…/report.json cases=4 matched=2 awaiting_conversion=2 mismatched=0 errored=0, exit 0, ok: true; negatives separated at /walls and /objects/1/evidence
Fixture pins exercised on every load (re-hashed against pinned sha256s) no drift
Non-discriminating-hash-test claim server/schemas/result.schema.json:122 input_sha256 is in the required list (64-hex pattern) — pre-fix a missing hash fails generically as result_schema_invalid, exactly as the body says

Correctness reading of the fix diff: the forged-hash mismatch now lands in case["mismatches"] (case_suite.py:377-385), which drives status=mismatched → report.ok=false → CLI exit 1, so a solver/API regression echoing a wrong stats.input_sha256 can no longer match; the loader rejects missing/empty cases, duplicate ids, unrecognized kinds, kind-inappropriate fixtures, decision-only/empty/mistyped expectations, and pointer-less negative expected_error, each naming cases[N].field. The tests exercise the real path — in-process TestClient against the real app via cs._get_client, and the real main for exit codes — not a parallel fake. Scope is right: test/tooling only, additive, no production code.

What I couldn't verify

  • The three review-finding anchors quoted from Codex/Greptile (discussion_r4287…): I read the bot summaries, not the anchored threads, so I confirmed the findings are real holes from the pre-fix code itself, not from the linked discussions.
  • The hand-pairing of source/wire scenes as geometry: the pinned solver outputs match on both positive scenes, which is the suite's own standard; I have no independent ground truth beyond that.
  • The two negative cases remain unexecuted by design (awaiting_conversion); their declared error codes are still unexercised, as the body discloses.
  • The forged-hash tests mutate the real HTTP response in-process; they do not reproduce a genuine solver bug echoing a wrong hash (the body discloses the same limit).
  • No Modal/cloud run — offline over committed synthetic fixtures, unchanged scope.

Nothing was changed, pushed, merged, approved, or requested from this review; the only write is this comment.

The replay CLI's default manifest is now the supported packet, so the two
producer tests pinning the committed legacy refusal state pass that
manifest explicitly; their intent (committed legacy fixtures stay
bridge-incompatible, nonzero exit) is unchanged. Also reformat
test_placement_case_suite.py, unformatted since the #271 integrity-fix
import (bad040c), so the full lint battery is clean.
