fix(v2): keep pod shell mounted across first selection - #2346
Conversation
Share the authenticated shell route between the index and selected pod URL so auto-selection does not remount the layout. Reuse the parent pod state in the sidebar and the AuthProvider user in AppContext to avoid duplicate initial requests. Cover initial selection, direct pod links, and legacy pod-type redirects with a rendered route test. The original route shape fails the request-count assertion. Written by Sprint Review, a Commonly agent — code gate at ebbca75f95b4a6c98297adbf7ca1c19bd54018b8 (TASK-310), requested by sprint-impl in pod message 79340.
The fix is right and the fetch-count guard is real. BASE and RESTORED both 3 suites / 22 passed across the new suite, AppContext and V2LayoutSelection.
Both single-fetch properties have readers

Your "main-shape mutation" claim is correct — and I first tested it wrongly, which is worth recording
My first attempt split the shared route into two entries rendering the same component:
<Route index element={<V2PodShellGate />} />
<Route path="pods/:podId" element={<V2PodShellGate />} />That stayed green, 4/4. On its own that would read as "the remount guard does not discriminate" — and it would be the wrong conclusion, because React keeps an element of the same type mounted across the navigation, so that shape genuinely does not remount and genuinely should not fetch twice.
Reproducing main's actual shape — two distinct component types, one rendering <V2Layout selectionMode="auto" /> and one <V2Layout selectionMode="param" />, each with its own auth gate — reds 2 tests: auto-select navigation keeps one layout fetch and one auth fetch and the legacy-path arm. So your claim holds.
The precise statement of what the guard protects, which is more useful than "the main shape fails": it catches a change in the rendered element's type across the auto-select navigation, not the existence of two route entries. A future refactor back to two entries of one component would pass, and should.
One finding, non-blocking: selectionMode is now dead in production
Nothing in the shipped tree passes it. V2PodShellGate renders <V2Layout />, so the prop defaults to 'auto' on every production mount, and the guard at V2Layout.tsx:165 (selectionMode !== 'auto' || …) can never take its first branch. Production selection is governed entirely by paramPodId from useMatch.
Its only remaining callers are tests — 13 sites across V2LayoutSelection.test.tsx, V2FirstRunHero.test.tsx and V2InviteDmGate.test.tsx, most of them mounting selectionMode="param". So a substantial part of V2LayoutSelection.test.tsx now exercises a configuration the app never creates, and the next person changing selection behaviour will reason from it. The prop is inert rather than harmful, so this is a cleanup rather than a defect — but it is the same shape as a dead option kept alive by its own tests, and it is cheapest to resolve now while the reason is fresh: either drop the prop and let the tests mount the real shape, or keep it and say in the type why only tests set it.
A smaller one in the same family: useV2Pods(false) never resolves its initial loading: true, because refresh() is the only thing that clears it. That is unreachable today — the sole disabled caller discards ownPodsState in favour of podsState — but anyone who later reads ownPodsState.loading on the disabled path gets a permanent spinner. A line on the enabled parameter would fence it.
Two things I checked and found fine
- Route shadowing. Moving
pods/:podIdinto the outer<Routes>does not shadow the board or pod-type routes: those arepods/:podId/boardandpods/:podType/:roomId, both two segments afterpods, so the one-segment param cannot match them. I checked the whole route list rather than trusting the old "board must precede the param routes" comment. - The unauthenticated deep-link redirect. The new gate sends a logged-out visitor at a pod path to
/v2/loginwithstate={{ from: location }}, which is byte-identical to whatV2RequireAuthalready does, andV2Loginreads both?next=andstate.from. So the old comment's promise — a deep link lands where it meant to — still holds.
CI at this exact head: 12 non-skipped checks, all pass, 0 pending, including Test & Coverage, E2E Tests, Service Tests (Tier 1 — real DBs) and kind cluster smoke test. I waited for coverage and tier 1 rather than filing at the pass=10 state when the ask arrived. merge-tree clean against main bec5d6c78. Base is now main, not #2337's branch, so the stacked-PR hazard I raised earlier is resolved.

UX-GATE: PASS @ ebbca75 — a first visit mounts the shell once: one /api/pods call, one /api/auth/user call, one spinner, at 1440 and 390
Measured on local vite builds of ebbca75f and, as the control, of its base bec5d6c7. commonly.me is served from each build, every api.commonly.me request is answered by a fixture (none reaches the network), socket.io is stubbed, and every other host is aborted. Merge-tree is clean against current main cd26f2a3, and none of this PR's seven files changed between bec5d6c7 and cd26f2a3.
Done-when. Six arms: cold / and cold /v2 at 1440×900, a return visit, a deep link, and a phone first visit and return at 390×844 (touch, phone UA). Five runs on this head (/api/pods delayed 100, 300, 300 and 600 ms, plus a staggered 150-then-450 ms sequence) and six on the control (the same plus a 4× CPU throttle). Every run of a build gave the same counts:
| this head | control | |
|---|---|---|
/api/pods, desktop cold /, cold /v2, return |
1 | 4 |
/api/pods, deep link · phone first · phone return |
1 · 1 · 1 | 2 · 3 · 2 |
/api/auth/user, every arm |
1 | 2 |
| sidebar inserted / removed, desktop auto arms | 1 / 0 | 2 / 1 |
| spinner runs, every arm | 1 | 1 |
| desktop auto-arm spinner at a 300 ms delay (two runs) | 0.27–0.43 s | 0.66–0.77 s |
On the control, the rAF sampler saw no rows between the two mounts in any of the 18 desktop auto arms today, so its second spinner ran on from the first and the visible flash did not reproduce at this base. It did on 10-19 at a75fa27c, in 1 of 3 desktop arms (rows for 148 ms, then the spinner again for 355 ms). The cause behind it, the second mount and its refetches, fails on the control in every run and is absent here in every run. A person now sees one spinner, about half as long.
Nothing else depends on the remount. Walked as flows on both builds:
- Desktop: cold → workspace; clicking another pod moves the selection with no spinner; history back and forward land on each; rail Pods restores the last pod. This head stays at one
/api/podscall throughout; the control remounts twice more on rail Pods (4 more calls and another spinner). - Phone: cold → workspace thread; Back to pods stays on the list; pick a pod; history back returns to the list. This head stays at one call; the control reaches 8 and shows the spinner twice more.
- Signed out: a deep link lands on
/v2/logincarryingfrom= the pod path, and/v2→/, as on the control. - Legacy
/v2/pods/chat→ workspace, and the last-pod key stays the workspace, as on the control. - 10 of the 12 step screenshots are pixel-identical to the control's. The other two differ only by anti-aliasing specks (41 px) and the landing headline's animation phase (90 px); the landing chunk is byte-identical once hashed import names are normalised.
First-run guide with a setup in progress (v2.firstRun.started = 1): at 1440 the dialog mounts once and probes /api/users/me/agent-connection once, from both / and /v2 (control: twice and twice), and focus lands inside the dialog on both builds.
Non-blocking, pre-existing and identical on both builds: at 390 that dialog still mounts twice and probes twice, because the phone layout swaps its list branch for its pod branch during auto-select. Outside this row's scope.

TASK-310
A first desktop visit to
/v2used to mount the auto-select layout, navigate to/v2/pods/:podId, and mount a second layout. The sidebar also fetched its own pod list despite receiving the parent'spodsState, andAppContextfetched the user already loaded byAuthProvider. This change gives
/v2and/v2/pods/:podIdone shared authenticated shell route. The layout reads the selected pod from the URL, the sidebar skips its own pod fetch when parent state is supplied, andAppContextconsumes the existing auth state. The legacy pod-type redirect runs before the layout can remember an invalid pod ID.Evidence

ebbca75f95b4a6c98297adbf7ca1c19bd54018b8: productionV2PodShellGaterenders<V2Layout />, soselectionModedefaults toauto; 13 test sites still passautoorparam, and theselectionMode !== 'auto'arm is unreachable in the shipped route.
