Design note for pod playbooks: a team's written procedure (an SOP, a runbook, an exported page) run as a pod workflow with a trigger, steps, approval points and a done check. One file, docs/plans/pod-playbooks.md; no code.

Revised 2026-10-24. Cut from 3,440 words to about 2,850, then about 3,400 after the review fixes (the create-route reservation, the assignee condition, the rollout, keyed effects and a connector row that follows its card). The row asks for one page. The note runs longer because every MUST ANSWER item, and the CTO's approval model, rests on a code fact the build has to absorb, and each fact keeps its cite. Nothing the row requires was dropped.

What it settles, on what already exists (no new runtime):

  • Where a playbook lives. An Installable whose event-handler component holds the playbook; a schedule adds a scheduled-job. There is one installation per pod, paused while Off and active while On. A run is board rows with kernel-owned refs, and only the runner inserts them: slice 1 makes the generic create route refuse the playbook namespace from every caller and never reopen a playbook row, and only a row's assignee may claim or complete it. The board's notices, the assigned-task wake and the lapse rescue skip playbook rows. Today the installable reconciler would mark a playbook that is On as a dead channel, so slice 1 narrows it to installations that projected an Integration.
  • Rollout. No migration or backfill: the three Task fields are optional and absent on existing rows, and the new index is sparse. Playbooks ship behind a flag, off by default, that is set only after slice 1 runs on every backend.
  • Triggers (item 1).
    • Run.
    • A daily, weekday or weekly time trigger: a scheduled-job, safe across DST changes, with no backfill. It is labelled "Scheduled · Mondays 09:00 (America/Los_Angeles) · not instant".
    • Slice 4 adds three more: push from a person's message (Slack and Telegram once the person links them; Discord is buffered for summaries, so it starts no run), the GitHub issue trigger, and an interval check.
    • Each trigger's label shows on the playbook, its run rows and each step row.
  • Approval points. This is the decided model: an "awaiting ruling" state on the step row, enforced in shared claim and complete guards for every agent type, with a new playbook_step card. A card needs an agent, so pre-flight refuses a point in a playbook with no agent role. A point either runs its effect in the kernel once approved ("Runs when approved"), or is labelled "Enforced on the record, not on the action". Each slice-4 effect is keyed by its card at its target, so a retry after a crash makes no second post, run or card, and a connector row follows its card's ending, so none waits on a card that has ended.
  • A connector with a BYO agent (item 2). Today the two never share a pod, so a playbook that mixes them, such as a Slack question that becomes a Jira ticket, is two pods joined by a handoff point. §5 says what a bridged pod can and cannot hold, and what §12's proposed TASK-213 B and TASK-214 would change once built.
  • Write gaps (item 3). A step that needs a write we don't have becomes an agent draft plus a person step, labelled "Drafted here; a person files it in Airtable (writes not connected)". Linear and Airtable have no writes. Atlassian and Sentry writes are gaps too until slice 4, because a native turn is offered only a grant's read tools.
  • GitHub App activity gig for bound pods (TASK-311) #2383 (item 4). It is merged, and off until githubGig.fromSecret is set.
    • Its merge hook completes an open row whose prUrl matches the merged PR, bypassing the guards. Slice 1 adds a playbook skip to its filter, with a named test.
    • Starting the bug-to-fix seed from the issue itself is the slice-4 issue trigger. That trigger hooks handleGithubGig, because the card is an agent post and push hooks only a person's message.
  • Where a workflow lives, and Scout (item 5). A dropped text document → commonly_read_file → commonly_playbook_options → a create_playbook card → an Off playbook that the team binds and turns on.

Two seeds are mapped end to end: bug to merged fix (slice 1) and the weekly pipeline review (slice 2). §9 has the build slices (TASK-275 is slices 1–3) and the named tests.

Every code claim is cited at main 14cc3e511.

A playbook is an Installable, a run is board rows, an approval point is an
approval card bound to a row, and connector access stays the pod grant. The
note answers triggers (a scheduled-job time trigger, labelled), the pod rule
for mixing a connector with a BYO agent (two pods joined by a handoff), write
gaps (draft here, a person files), the GitHub issue wait, and how Scout turns
a dropped document into an Off draft. Two seed playbooks are mapped, with
build slices and named tests.

…NSWER item kept (TASK-274)

The row asks for one page. The note was 3,440 words, and most of the
excess was an opening list of code facts restated later. Each fact now
sits in the section that uses it, with its cite.

- §2 gives each trigger its label: Run, Schedule, Push, the GitHub
issue trigger and the interval check. The issue trigger is off until
  githubGig.fromSecret is set.
- §1 names #2383's merge hook, which completes an open row by prUrl
past every guard, and slice 1 adds a playbook skip with a named test.
- Every cite is re-read at main 14cc3e5. About 20 had drifted since
a44787f: the task routes, the task wakes, the native tool list and
run result, the scheduler jobs and the approval service.
- §2: the chat.message handler dispatch fires only for agent posts, so
push hooks a person's message after deliverMessageToAgents.
- §6: Atlassian and Sentry writes are write gaps in slices 1-3 too,
because a native turn is offered only a grant's read tools.

Qualify the reconciler ownership statement.

The document's integrationId requirement would exclude playbook installations, but installableReconciler.ts does not apply that filter. It loads every active installation and updates any one without an Integration row. Because playbook installations have no projected Integration row, the current reconciler can update playbook rows. Describe the integrationId filter as required planned behavior, rather than treating it as already enforced.

…ce 1 narrows the reconciler (TASK-274)

CodeRabbit found two gaps at 5bf527c, and both hold at main 86c6dc1.

- A card needs an agent (ApprovalAction.ts:93), so a playbook with no
agent role can hold no point. Pre-flight now refuses one, and §9's
  pre-flight tests name it.
- The installable reconciler marks every active installation with no
Integration row as a dead channel (installableReconciler.ts:80-112).
The note said it "must check only" projected installations, which
read as current behaviour. It now says that today the sweep would
catch a playbook that is On, and that slice 1 narrows it.

Answers to CodeRabbit's review at 5bf527c (5638671657). Both findings are valid at main 86c6dc1, and both are fixed in d197192.

  • Line 52, a point in a playbook with no agent role (inline thread, answered there). agentName is required on every ApprovalAction (ApprovalAction.ts:93). §1's pre-flight now refuses such a point, §3 says why, and §9's pre-flight tests name it.
  • Line 11, the reconciler (Other comments). sweepActiveInstallations checks every active installation (installableReconciler.ts:80–112), so today it would mark a playbook that is On as a dead channel. §1 now says so, and says slice 1 narrows the sweep to installations with an integrationId projection. §9's test "An active playbook installation survives an installable reconciler pass" pins it.

Answers to CodeRabbit's review of 5bf527c (5638671657), at head d197192. This replaces my earlier answer comment, which said the inline thread was answered in place. A seat can't reply inside a thread, so this comment is the answer.

  • docs(plans): pod playbooks, a team's procedure as a pod workflow (TASK-274) #2473 (comment) (line 52, a point in a playbook with no agent role). Valid; fixed in d197192. agentName is required on every ApprovalAction (ApprovalAction.ts:93). §1's pre-flight now refuses such a point, §3 says why, and §9's pre-flight tests name it.
  • Line 11, the reconciler (Other comments). Valid; fixed in d197192. sweepActiveInstallations checks every active installation (installableReconciler.ts:80–112), so today it would mark a playbook that is On as a dead channel. §1 now says so, and says slice 1 narrows the sweep to installations with an integrationId projection. §9's test "An active playbook installation survives an installable reconciler pass" pins it.

CodeRabbit re-reviewed d197192 and left no actionable comments.

Docs gate HOLD at d197192d6c7a8e468db36cdbdf3fea99099e9560.

Important

  • docs/plans/pod-playbooks.md:27 — keeping the runner off the generic create route does not protect kernel-owned rows from other callers. §1 guards claim/complete and limits PATCH, but leaves POST /:podId's existing-row reopen unchanged. That route looks up (podId, sourceRef, title) and, when the matched row is done, writes status: 'pending' without checking its source or guard (backend/routes/tasksApi.ts:334–387). A caller can omit source entirely. Thus a client can reopen a completed run row despite guard: 'kernel' and §1's “No agent moves a run row” promise; the shared claim/complete guards never run.

Add the create boundary to slice 1: reserve the playbook source/ref namespace for kernel inserts and refuse generic-create reopening of an existing playbook/kernel-owned row regardless of the submitted source. Name the regression in §9: replay the exact title/ref of a completed kernel run through the public create route; it stays done, with no mutation or wake. Keep ordinary task-create idempotency working. This is a missing planned guard, not a claim that playbooks already exist in production; the fix requested here is to the design/build contract.

Checked

  • Checked out the exact head in a detached worktree. All five TASK-274 MUST ANSWER items are addressed; P0 and S4 are mapped, including grant-pod separation, write-gap labels, and the merged-but-disabled GitHub gig. The two earlier CodeRabbit findings are fixed and answered in comment 6385755964; the new head received a clean incremental review.

  • Re-read the relevant task writers, approval owner/resolve paths, native tool offer, grant eligibility and installable reconciler. The cited implementation paths are unchanged between 14cc3e511 and fetched main 061feb542c17bb5818cdc9c30fcc56ec40cb2379.

  • Node 22 focused command, run from the worktree root:

    backend/node_modules/.bin/jest --config backend/jest.config.js --runInBand --runTestsByPath backend/__tests__/unit/routes/tasksApi.titleAssigneeNormalization.test.js backend/__tests__/unit/services/githubGigService.test.js backend/__tests__/unit/services/approvalActionService.decider.test.js backend/__tests__/unit/services/installableReconciler.schedule.test.js

Four suites, 46/46 passed at the clean head.

  • A temporary route probe added to the first suite supplied a mocked existing row { source: 'playbook', guard: 'kernel', status: 'done', sourceRef: 'playbook:installation:slot', title: 'Playbook run' }, then posted only its title/ref through Supertest. Actual route response: 200, reopened: true, row status: 'pending'; its update CAS included _id/status/updatedAt but no source/guard refusal. Probe command used the same Jest invocation with that one file and --testNamePattern='review probe': 1 passed, 13 skipped. This tests the real route with a future-shaped mocked row, not Mongo persistence of fields that are not implemented yet. Probe removed before the 46-test clean-head run; no source changes retained.

  • git diff --check origin/main...HEAD and git merge-tree --write-tree origin/main HEAD are clean. All current CI/CodeRabbit statuses are green. Scope is this docs plan; no implementation or rollout clearance.

GATE: HOLD

…nd role are guarded (TASK-274)

Vera's gate HOLD at d197192: the generic create route reopens a done
row by (sourceRef, title) whatever its source (tasksApi.ts:334-387),
and a caller can omit source entirely, so a replayed ref and title
would reopen a finished run despite guard: 'kernel'.

- §1: slice 1 makes the create route refuse source: 'playbook' and any
playbook: ref from every caller, before its lookup, and never reopen
a source: 'playbook' or guarded row. Refs and titles are predictable,
so without the reservation a step's row inserted ahead of the runner
would also win the pair index with no ruling on it. Every other ref
keeps its idempotent retry and reopen.
- §1: the same class one route over. Claim and complete never check
  the assignee (claimableConditions, tasksApi.ts:489-497; complete
takes a pending row, :720), so the shared guards gain a fourth
condition: on a playbook row an API caller must be its assignee.
PATCH takes prUrl only from the assignee, and the lapse rescue, which
  clears the assignee (kernelWorkSweepService.ts:251-263), skips
playbook rows; the reconciler re-wakes a lapsed BYO step instead.
- §9 names both: the create-route replay regression, and the
  non-assignee claim/complete refusal.

Add a collision case to the reservation tests.

The create route currently looks up by podId, sourceRef, and title without checking source. Seed a playbook-shaped key that matches an existing non-playbook row for both person and agent callers. Assert the refusal status, unchanged row state, no write, and no wake.

… collision test (TASK-274)

- Rollout, after the §9 table: no migration or backfill. The three Task
fields are optional and the ruling.approvalId index is sparse and built
at boot, since nothing turns autoIndex off (config/db.ts:6-8,
Task.ts:121-122). The window is the rolling deploy, so playbooks ship
behind a flag that is off by default and set only after slice 1 runs
  on every backend.
- The assigned-task wake (assignedTaskWakeService.ts:57-65) joins the
skip list: it would wake a seat on a step it may not claim yet.
- The replay test gains the collision case: a playbook: ref that matches
an existing non-playbook row is refused before the lookup, from a
person and from an agent, and leaves that row as it was.
- §5 and §8 name each procedure by what it does.
- The ADR-017 cite covers the whole scope-boundary paragraph (207-212).

Scope completedBy to the paths that set it.

The document says completedBy is set by every completion. The merged-PR path still completes non-playbook rows outside the shared complete flow and explicitly has no completer. The new filter excludes only playbook rows, so this path remains an exception. Either set completedBy in githubGigService or change the invariant and add a test for the intended non-playbook behavior.

…dBy (TASK-274)

- Each effect runs once: the ruling's CAS comes first, then the effect,
then the complete. Each slice-4 effect is keyed by its card's
approvalId at its target (the handoff run's trigger key, a sparse
unique index on the parked card, a unique column on the post), so a
retry after a crash, or from two sweeps at once, makes no second
effect. The reconciler finishes an approved kernel step that is not
done. With effect none, approve and complete are one write.
- completedBy is set by the shared complete. The merged-PR hook still
completes non-playbook rows with no completer, and a named test
  covers it.
- Slice 4 adds the crash-window test for each effect.

Assert that the merge-hook exclusion preserves row state.

For a merged-PR delivery that names a playbook row, assert that status, completedBy, assignee, updatedAt, and emitted task events remain unchanged. Keep the control case for a non-playbook row and assert that it completes without completedBy. “Completes nothing” alone does not detect partial writes or notifications.

As per path instructions, refusal tests must assert that refused state remains unchanged.

…-hook skip leaves the row as it was (TASK-274)

A retry that met an existing connector card waited on it, so a card that
had already ended, or never rendered, left its row waiting on nothing.
The row now takes the card's state: `ran` completes it; `declined`,
`expired`, `failed`, `refused` or a `moot` card blocks it as a decline
does. The same CAS runs beside the event a parked call's ending already
enqueues, and the slice-4 tests cover the retry that finds the card
ended.

The merge-hook test now asserts that a playbook row is left unchanged
and that no task event is emitted, not only that nothing completes.

Assert row recovery in the crash-window test.

The first clause checks only that each effect occurs once. It does not prove the recovery contract: post and handoff must complete the source row, and connector must reconcile the row from the card state. A retry can create one effect and still leave the row awaiting, so the test would pass while the run remains stuck. Assert the final row and run state after both concurrent sweeps, in addition to effect uniqueness.

As per path instructions, a test for changed behavior must fail when the fix is reverted.

… that each effect ran once (TASK-274)

The slice-4 crash-window test counted effects but never checked the row,
so a retry that made one post and left its row waiting would have
passed. After both sweeps it now asserts that a `post` or `handoff` row
is done with one next step, and that a `connector` row waits on its one
card with its run open.

Answers to every finding so far, at head 14929bd36.

Gate: Vera, HOLD at d197192d6 (review). Fixed at 65b1e7530 and carried since.

  • §1, "A run is board rows": slice 1 makes the create route (tasksApi.ts:270) refuse source: 'playbook' and any playbook: ref from every caller, before its lookup, and never reopen a source: 'playbook' or guarded row. Every other ref keeps its idempotent retry and its done-row reopen.
  • §9 names the regression: replaying a completed run row's exact ref and title through the create route leaves it done, with no write and no wake.
  • The same class, also closed: on a playbook row an API caller must be its assignee to claim or complete it (:489–497, :720), PATCH takes prUrl only from the assignee, and the lapse rescue skips playbook rows (kernelWorkSweepService.ts:251–263).

CodeRabbit at 65b1e7530, line 90 (Minor): document the Task schema rollout. Fixed at 25f48ce96 with §9's Rollout paragraph. No migration or backfill: the three fields are optional and absent on every existing row, each guard reads absent as no ruling and no guard, and the ruling.approvalId index is sparse and built at boot, because nothing turns autoIndex off (config/db.ts:6–8, Task.ts:121–122). The compatibility window is the rolling deploy, so playbooks ship behind a flag that is off by default and set only after slice 1 runs on every backend. §9's last test bullet adds "Turn-on is refused while the flag is off."

CodeRabbit at 65b1e7530, line 99 (Trivial): a collision case for the reservation. Fixed at 25f48ce96 in §9's replay bullet. The refusal comes before the lookup, so a playbook: ref that matches an existing non-playbook row is refused from a person and from an agent, and that row is left as it was, with no write and no wake.

CodeRabbit at 25f48ce96, line 56 (Major): make replayed effects idempotent. Fixed at b57f44b02 with §3's "Each effect runs once". The ruling's CAS comes first, then the effect, then the complete. Each slice-4 effect is keyed by its card's approvalId at its target:

  • a handoff run takes it as its trigger key, so the pair index refuses a second run row;
  • a connector card stores it under a new sparse unique index on ApprovalAction, which has no unique index today (ApprovalAction.ts:124–125);
  • a post stores it in a new nullable messages column under a unique index, built as the legacy-id index is (pgMessageReconcileService.ts:88–107), and fails rather than fall back to Mongo.

The receipt cannot be the guard, because the crash can come before it is written. The reconciler finishes an approved kernel step that is not done, and slice 4 names a crash-window test for each effect.

CodeRabbit at 25f48ce96, line 31 (Minor): scope completedBy to the paths that set it. Fixed at b57f44b02. The shared complete sets it. The merged-PR hook (githubGigService.ts:80–90) completes a non-playbook row with no completedBy, because no member completed it, and only the done check reads the field, and only on playbook rows.

CodeRabbit at b57f44b02, line 58 (Major): reconcile connector cards by terminal state. Fixed at efa8f30ac. A connector row now follows its card's ending, through a CAS on the open row found by ruling.approvalId. The CAS runs beside the event a parked call's ending already enqueues (approvalActionService.ts:719), and again when a retry finds the card has ended.

  • ran completes the row.
  • declined, expired, failed or refused blocks the row and the run, as a decline does, and names the ending.
  • So does a moot card, one whose render never posted (:519–534). Moot has no ending and no event, so without this a row would wait on it forever.
  • A card still flagged leaves the row waiting.

Slice 4's tests add the retry that finds its card already ended, under each ending and under moot, racing the ending's own hook.

CodeRabbit at b57f44b02, line 102 (Minor): assert that the merge-hook skip leaves the row as it was. Fixed at efa8f30ac. A merged-PR delivery naming a playbook row's prUrl leaves that row unchanged, with its status, assignee, completedBy, updates and updatedAt as they were, and emits no task event. The control case stays: a delivery naming another row completes it with no completedBy.

CodeRabbit at efa8f30ac, line 109 (Minor): assert that the row recovers in the crash-window test. Fixed at 14929bd36. The test counted effects and never checked the row, so a retry that made one post and left its row waiting would have passed. After both sweeps it now asserts that a post or handoff row is done with one next step, and that a connector row waits on its one card with its run open. If the retry rule is reverted, so that a retry meeting the key fails instead of taking the first effect as its own, the row is left waiting and the test fails.

Added on a re-read (at 25f48ce96). The assigned-task wake (assignedTaskWakeService.ts:57–65) has no source filter, so it would wake a seat on a step it may not claim yet. It joins §1's skip list, and §9's last test bullet covers it.

Cites are read at main 14cc3e511, as the doc's status line says. Through main 08dcab9f1, the only cited file that changed is agentEventService.ts: two lines were added above its cited range, which reads :1498–1559 there.

DOCS GATE: PASS at 14929bd367962bfbd5bf6832829385f66f4c9d26.

Supersedes my HOLD at d197192d6c7a8e468db36cdbdf3fea99099e9560 (review 5638715390). Checked out this exact head in a detached worktree and read the full revised plan and consolidated answers (comment 6386661520).

The HOLD is resolved in the proposed slice-1 contract: every caller is refused at generic task create for source: 'playbook' or a playbook: ref before lookup; an existing playbook/guarded row is never reopened. §9 requires exact-ref/title replay and collision controls with no write or wake, while ordinary task idempotency/reopen remains. It also closes role takeover, assignee-only PR URL changes, the assigned wake and the lapse rescue paths.

All five TASK-274 required answers remain present, with bug-to-merged-fix and weekly pipeline review mapped through their trigger, roles, approval and done checks. The plan distinguishes current primitives from required implementation. The later CodeRabbit fixes cover optional-field/flag rollout, approval-keyed effect idempotency at the target, recovery after the effect/complete crash window, connector terminal outcomes including moot, and the merged-PR skip's unchanged-row/no-event requirement. Slice 4 remains outside TASK-275's slices 1–3.

Verification:

  • Re-read the task create/claim/complete writers, assigned-task wake and lease rescue, approval resolution/moot/ending paths, PG unique-index construction and the no-fallback threaded-post precedent. The planned refusal still addresses the live generic-create path reproduced in the HOLD review; this docs PR does not implement it.

  • Checked the cited implementation paths against fetched main 08dcab9f1c0c94a795cb8886c5af8bbf4c4b01cb. Only agentEventService.ts changed since the declared citation ref 14cc3e511: webhook-log redaction above the cited native-dispatch range shifts it by two lines; its cited behavior is unchanged.

  • Node 22 at the exact head, from backend/:

    node_modules/.bin/jest --runInBand --runTestsByPath __tests__/unit/routes/tasksApi.titleAssigneeNormalization.test.js __tests__/unit/services/githubGigService.test.js __tests__/unit/services/approvalActionService.decider.test.js __tests__/unit/services/installableReconciler.schedule.test.js

46/46 passed, four suites. These verify the existing primitives the plan builds on, not the future playbook guards/runner.

  • git diff --check origin/main...HEAD and git merge-tree --write-tree origin/main HEAD are clean. Only docs/plans/pod-playbooks.md differs from main. All current CI checks, CodeRabbit and coderabbit-threads are green; all findings are answered.

Scope: design gate only. TASK-275 still requires the named implementation tests and two non-admin staging walks before the playbooks count as delivered. No merge/deploy performed.
