docs(plans): one two-way contract for the chat connectors (TASK-079) - #2625
A plan for TASK-079, asked for by the CTO after the long-term review (docs/architecture/long-term-review-2026-10.md). Telegram and Slack are the two chat connectors that converse today, and each runs the whole two-way flow in its own bridge. This note proposes one contract that both move onto, so all of a new chat connector's two-way logic is one adapter file.
What it finds
With platform names masked, 61% of Slack's bridge code lines match Telegram's, in order (§1, §10).
A fix lands once per copy. The instance-URL fix filed as TASK-285 has to land in both bridges, and six rules have already drifted apart (§5).
The provider registry has no send verb, so the two-way path never touches it (§1).
What it proposes
One core under services/connectors/ owns every rule that reads the same on every platform. Each platform keeps an adapter that declares its facts and moves its bytes (§2, §3).
It applies ADR-025's D2, D3 and D4 to Telegram and Slack, and ratifies none of them, so ADR-025 stays Proposed. ADR-025's question (b), whether mirroring is a product commitment, stays open for Discord and GroupMe.
The cost is about 7.5 implementor-days, in six additive steps (§7). Nothing here is built, and build rows are filed after the gate.
How it was checked
Every cite was read at 36244e5a4. None of the cited files has changed on main since (checked at ce093781f). One file the doc names without a line cite has: schedulerService.ts gained a job that names no provider, so the count in §1 stands. §10 has the script that re-measures the match, and the loop that lists the 14 backend files naming both platforms.
Telegram and Slack each run the whole two-way flow in their own bridge,
and 61% of Slack's bridge matches Telegram's once platform names are
masked. This plan moves the shared rules into one core with a small
adapter per platform, so a new chat connector's two-way logic is one
adapter file. It applies ADR-025's D2, D3 and D4 to the two connectors
that already converse, ratifies none of them, and builds nothing.

Walkthrough
This pull request adds a proposed contract for moving Telegram and Slack two-way chat flows into a shared connector core with platform adapters. The document covers responsibilities, behavior rules, migration steps, validation, and open decisions. It does not implement the proposal.
Changes: Connector contract
Layer / File(s)
Summary
Bridge scope and proposed split docs/plans/two-way-connector-contract.md
The proposal compares the existing Telegram and Slack bridges and outlines a shared core with platform-specific adapters. It retains platform-specific signature checks and leaves Discord’s send route and the SDK registry unchanged.
Core, adapter, and manifest contract docs/plans/two-way-connector-contract.md
The document specifies proposed core and adapter interfaces, manifest directions, shared handling for identified areas of drift, and processing invariants.
Migration and validation plan docs/plans/two-way-connector-contract.md
The plan lists migration steps, proposed tests, open decisions, and procedures for measuring bridge similarity and platform-specific references.
Team-Commonly/commonly#2544: The plan assigns Slack inbound routing and notice behavior to the shared core and discusses the same bridge flow.
Team-Commonly/commonly#2620: The plan adopts the proposed OutboundMessage.author shape described in this PR.

Explanation
The title "docs(plans): one two-way contract for the chat connectors (TASK-079)" matches the main change: a proposed plan document for TASK-079 that moves Telegram and Slack two-way chat flows onto one shared connector contract. It is short, specific, and names the task ID. It does not describe build work, which the PR explicitly does not contain, and the "docs(plans)" prefix correctly signals a documentation-only change.

ADR-025 D18, proposed in #2620, makes every outbound action carry the
agent and the human it acts for. Say where that lands in this contract,
so either can be built first.

State the core's failure direction for binding lookups.
Lines 330-332 describe the current drift. Telegram's lookup fails closed and logs, and Slack's lookup has no catch. The plan then gives the core one eligibility predicate per question, with a matrix test in §8. It never states which direction a lookup failure takes in the core. If the shared predicate adopts Telegram's fail-closed behavior, a lookup failure can drop a relay with no visible event. Guards in this repository must fail toward over-delivery (review-checklist rule 19).
Add one sentence that sets the core's failure direction for a binding lookup failure. It should fail toward delivery. Add a matrix row that covers a failed lookup.

Add a post-write failure case to the test plan.
The Tests section names no case that fails delivery or socket emission after the inbound pod write. Invariant 6 says nothing after that write may fail the request, and the redelivery behavior depends on it. Moving the flow into the core can break this invariant without a test to catch it. Add a case that makes delivery or the socket emit throw after persistence. It should assert that the write remains, that the request is acknowledged as the adapter declares, and that redelivery creates no duplicate.
Step 1 pins existing behavior in general terms but names no post-write case. The drift rows do not cover this path: row 4 concerns failures before the pod write.
📝 Proposed addition to the Tests section
- **A third adapter, registered inside the test at runtime.** It passes the contract suite, then does every round trip with no change outside the test file: an agent's post goes out through the dispatcher; a platform message comes in; a card is sent, answered by quote-reply, and closed by the reconciler.
+- **Post-write failure.** Make delivery or the socket emit throw after the inbound pod write. Assert that the write remains, that the request is acknowledged as the adapter declares, and that redelivery creates no duplicate row.

Answers the review at 29734a6, plus one error a re-read found.
- D18: the refusal is what a D18 build would add. Until then `author`
stays the display name, so the type and "neither waits on the other"
agree.
- Step 5's backfill copies the legacy relay-map key into the generic
one only where the generic key is absent. It never overwrites or
deletes, and a second run changes nothing. A test covers entries with
either key and with both.
- A binding lookup that throws fails closed. Outbound sends nothing;
inbound releases the dedupe claim and fails the request. The
eligibility matrix covers it, and §9 leaves open whether the pod is
told.
- A post-write failure test pins invariant 6.
- Slack's send error lands in the relay's own catch, not the
dispatcher's, as §3 said.

Answers to the review at 29734a602. Everything below is fixed at 9342a4f83.
#2625 (comment). Fixed. The D18 bullet now presents the refusal as something a D18 build would add. Until that build, OutboundMessage.author stays the display name and this contract refuses nothing. The type's comment says the same thing, so the bullet's "neither waits on the other" agrees with the type.
#2625 (comment). Fixed. Step 5 now has readers fall back to tgMessageId, as the card-reply router already does. The backfill copies tgMessageId into externalMessageId only where the generic key is absent. It never overwrites or deletes either key, so running it a second time changes nothing. §8 adds a test that runs the backfill twice over entries with only the legacy key, only the generic key, and both.
The two notes in the review body:
Which way a failed lookup fails (§5, row 6). The doc now states it: the lookup fails closed, not toward delivery. With no row read, there is no chat to send to, and none is proven private (invariant 2). So outbound relays nothing, which both bridges and the dispatcher already do. Inbound releases the dedupe claim and fails the request, as Telegram's route does, so a redelivery retries it. The eligibility matrix gets a row for this case. §9 now leaves open whether the pod should be told about a line that never left. Review-checklist rule 19 wants a failing guard to reach an audience, not just a log.
A failure after the write. §8 adds this test: delivery or the socket emit throws after an inbound write. The message stays, the request is acknowledged the way the adapter declares, and a redelivery adds no second message.
One correction of my own: §3 said the dispatcher catches Slack's send error. The relay's own catch does (slackBridgeService.ts:299–305), and row 6 now says so too.

Require a real persistence round trip for the backfill test.
Write config.relayMap and config.cards through the Integration model, read the stored record back, run the backfill twice, and verify that IDs survive without overwrites and that the second run is unchanged.

`config` on Integration is a strict subdocument, so a write to an
undeclared path is dropped in silence. Only a test that stores the
entries through the model and reads each row back would see that.

Docs gate for the TASK-079 two-way contract plan at f2c2433c: PASS.
The §1 measurement reproduces exactly at 36244e5a4 with the doc's own script: 466 / 449 / 276 matching, 61% of Slack and 59% of Telegram; short-line variant 55%. Bridge line counts are 662 and 547.
The 16 literal lines in 7 on-path files and the 14-file count both reproduce.
About 30 backend paths the doc cites show no changes on main since 36244e5a4, so the "no cited file has changed" claim holds.
Spot-checked cited lines and ranges (shouldEscalate, PUBLIC_APP_URL, claimDelivery and releaseDelivery, the not-implemented route, the relay keys, the Integration type and isActive defaults, the Slack secret revoke, the flip, and the ADR-025, ADR-027 and ADR-029 cites). All point at the code or text described.
The plan ratifies nothing and keeps ADR-025 Proposed, as it says.
