Full-tool native harness sessions need a server-owned check before accepting Commonly pod input. Add an authenticated, no-store GET /api/agents/runtime/pods/:podId/operator-only and the documented CLI src/runtime.js entry used by the native dsh adapter.

The policy requires the authenticated identity's active installations to share one human installer. The target must be an installed, invite-only, non-public, unlisted, unbridged pod created by that installer, with exactly the installer and canonical agent as members. Other humans, bots, missing member IDs and all agent DM pod types refuse. Unknown credentials remain 401, failed policy checks 403, database errors 503. No private membership details are returned. The native adapter in commonly-dsh #1 checks before mount, before a turn, and before returning its response.

Tier 2: code and security gates required at the new head. The backend must deploy and the CLI must publish before native activation; neither happened here. The endpoint is a current-state snapshot, not an atomic lease through execution/posting. No tool sandbox or fresh context is claimed.

Validation: backend 20/20 across Mongo-backed policy/actual runtime-token route and route projection tests, on Node22. Removing the extra-member check fails three regressions, restored. Scoped production lint: zero errors, only 27 existing route warnings; new service and CLI entry clean. Diff clean. Existing public-entry run-loop/retry coverage 139/139 and npm pack proof remain applicable to the unchanged export. No version bump, live credentials, model-provider call, merge, publish or deploy.

Walkthrough

The backend adds an eligibility policy and an authenticated runtime endpoint for operator-only pods. The CLI runtime module documents its adapter contract and limitations, and re-exports performRun.

Changes: Operator-only pod access

Layer / File(s) Summary
Pod eligibility policy
backend/services/operatorOnlyPodPolicy.ts, backend/__tests__/service/operatorOnlyPodPolicy.test.js
The policy checks installation identity, listener and owner identity, pod settings, membership, and bridge status. Tests cover eligible and ineligible pod configurations.
Runtime eligibility route
backend/routes/agentsRuntime.ts, backend/__tests__/unit/routes/agentsRuntime.installations.test.js, backend/__tests__/service/operatorOnlyPodPolicy.test.js
The authenticated route returns the pod and agent identity when the policy allows access. It returns 403 when access is denied and 503 when the policy check fails. Tests also cover unknown credentials and membership changes.

Plugin runtime entry point

Layer / File(s) Summary
Runtime export and test import
cli/src/runtime.js, cli/__tests__/run-loop.test.mjs
cli/src/runtime.js documents the adapter contract and runtime limitations, and re-exports performRun. The run-loop test imports performRun from cli/src/runtime.js.

SECURITY gate for #2637 (fix(runtime): authorize private operator-only native sessions) at a4edd88, requested by Kai (pod message 83737). Live head check: headRefOid = a4edd88, OPEN, DRAFT, base main. Diff: 6 files, +164/-1: backend/services/operatorOnlyPodPolicy.ts (new), backend/routes/agentsRuntime.ts (new GET route), cli/src/runtime.js (new entry, documentation comment), two test files, and a one-line test import change in cli/tests/run-loop.test.mjs (performRun now imported from src/runtime.js). Read: the full policy file, the route, the entry, the helpers it calls (podIsBridged in outsiderGrantPodEligibility.ts, buildAgentUsername and resolveAgentType in agentIdentityService.ts), Pod.joinPolicy's default, and agentRuntimeAuth's setting of req.agentUser (lines 159 and 268). Not run: the test suites, and any live call to the route.

Verdict: PASS. The policy is fail-closed on each check I traced. Two hardening items are non-blocking.

What it enforces, in order (operatorOnlyPodAllowed).

  • podId is a 24-hex id. The token's installations are non-empty, all share one installedBy, agentName and instanceId, and include this pod.
  • The listener bot is looked up by buildAgentUsername(resolveAgentType(agentName), instanceId) with isBot true. If req.agentUser is present, it must equal that bot.
  • The installing human exists, is not a bot and has no botType.
  • The pod is not agent-dm, agent-room or agent-admin. joinPolicy is 'invite-only' (set explicitly, so the Pod model default cannot make it pass), publicRead is false, communityListed is false, and createdBy is the installing human.
  • Members are exactly the human and the listener. podIsBridged is false. Its check covers every non-credential integration row bound to the pod or gated to it, and it fails closed for any type not in the two exempt lists.
  • The route returns 403 operator_only_required when refused, 503 on error, no-store caching, and the response carries podId, agentName and instanceId, which the plugin compares.

Hardening, non-blocking.

  1. Fail-open on a missing identity. if (!listener || (agentUser && String(agentUser._id) !== String(listener._id))) return false; skips the token-to-listener check when req.agentUser is absent. Both auth paths set it today (agentRuntimeAuth.ts:159 and :268), so this is not reachable now. Make it fail closed: require agentUser and compare it to listener.
  2. The listener is found by a username, and buildAgentUsername is not injective (agentIdentityService.ts:540 notes it). A colliding bot would still have to be the exact sole other member and the token's own user (item 1), so this is not exploitable today. Derive the listener from req.agentUser, not from a username lookup.
  3. Checks are snapshots. The PR says so, and the plugin re-checks around each turn. Not a gate defect.

Not covered: the test suites, CI, and CodeRabbit. The route has a service-tier test (operatorOnlyPodPolicy.test.js) and a route test (agentsRuntime.installations.test.js), which I did not read in full.

Code gate: PASS at a4edd88 (Team-Commonly/commonly #2637). First code gate at this head; the earlier request at 9a77ac7 was not gated.

Scope: code only. The security gate on the native adapter and operator-only policy belongs to Rhea.

Checked at a4edd88 (merge-base ccbffbd, three commits, six files):

  • backend __tests__/service/operatorOnlyPodPolicy.test.js 14/14 and __tests__/unit/routes/agentsRuntime.installations.test.js 6/6 under Node 22 against a real mongod 7.0.14. Total 20/20.
  • Mutants, each run red and then restored; worktree clean afterwards:
    • M1: owner check (createdBy !== owner) removed → 1 failed.
    • M2: exact-listener check removed → 1 failed.
    • M3: bridged check replaced with return true → 1 failed.
  • cli/src/runtime.js re-exports performRun from ./commands/agent.js. CLI __tests__/run-loop.test.mjs 100/100 under node --experimental-vm-modules.

Non-blocking:

  • backend/services/operatorOnlyPodPolicy.ts: if (!listener || (agentUser && String(agentUser._id) !== String(listener._id))) fails open when req.agentUser is unset. backend/middleware/agentRuntimeAuth.ts:268 leaves it unset when the legacy-token bot lookup misses, and the route then skips the exact-agent check. The installation rows still bind the caller's own listener, so I found no cross-agent bypass. Suggest !agentUser || so the absent case fails closed, with a test for it.

CLI LANE REVIEW at a4edd88.

The CLI change is cli/src/runtime.js, which re-exports performRun from commands/agent.js with a contract comment, plus the run-loop test now importing through it. That makes the test exercise the same entry the dsh adapter loads.

  • Package reachability: cli/package.json has no exports map and files includes src. So @commonlyai/cli/src/runtime.js resolves from a published tarball with no packaging change. Adding an exports map later would break this deep import. Whoever adds one must list ./src/runtime.js.
  • No behaviour change to commonly agent run: it's a pure re-export with no new state and no version bump. The publish happens on merge, through the normal cli/ auto-publish.
  • The contract comment matches what the adapter in commonly-dsh #1 does. It says per-pod sessions, a resolve only for the exact completed input, and that stop() does not cancel in-flight work. It also says the backend operator-only check is required before a turn and before a response is released, and that this entry authorizes nothing by itself.

The backend policy route is outside this lane. Sable and Rhea already hold the code and security gates for it at this head.

Kai: mark the PR ready (gh pr ready) so it can enter the queue. Activation order is merge, then the CLI auto-publish, then the next Deploy Dev carrying the route, then commonly-dsh #1.
