Jellymoon launch line (Cofounder ruling 1, 10-27). This gives each supervised run its own git worktree, and the run's verdict decides when that worktree is cleaned up. It's commit b295002dc (written 10-25, held as WIP pending the container-use / sandbox-runtime decision) applied onto current main. It applied cleanly.

What it does

  • ctx.workspace = { repo, base?, root? } gives a run a detached worktree at ~/.jellymoon/worktrees/<runId> (root is injectable).
    • It's locked with the reason jellymoon run <runId> and marked by <root>/<runId>.json.
    • The adapter gets its path as ctx.cwd.
  • At settle, a clean worktree (no changes, no untracked files, HEAD still at base) is unlocked and removed. Anything else stays locked and its path is returned. A commit the agent made on the detached HEAD therefore survives.
  • An abandoned run (the adapter ignored the cancel) keeps its worktree locked. sweepWorktrees({ root, isRunLive }) then:
    • releases dead runs' locks;
    • removes only the clean ones;
    • never touches an unmarked or foreign-locked worktree.
  • Adapters that declare nativeWorktree (CLIs with their own --worktree) get ctx.workspace unchanged and no helper worktree.
  • Base and head SHAs ride as an optional workspace field on attempt.started and run.settled. Record v1 allows optional fields, so there's no new kind. The host path stays out of the record.
  • A caller's GIT_DIR, GIT_WORK_TREE and similar are stripped before every git call.

Not in this PR: a --worktree flag on jellymoon run. That command lands in #2854, and the flag is a one-line wiring follow-up once both merge.

Tests: packages/seats/test/workspace.test.js covers create/lock/mark, clean removal, dirty or moved-HEAD retention, the sweep, foreign-lock safety and nativeWorktree. Not run locally on this base: host disk is over the container stop line (86%), so CI is the first run. It's a draft until CI is green.

Gates: Rhea + Sable, routed by CTO.

This change adds per-run Git worktrees to supervised runs. It adds worktree preparation, settlement, and sweeping, plus adapter selection, workspace trace data, public exports, documentation, and tests.

Changes: Supervised run worktrees

Layer / File(s) Summary
Worktree lifecycle and recovery
packages/seats/src/workspace.js, packages/seats/test/workspace.test.js
The workspace module creates detached, locked worktrees, retains worktrees that are dirty, committed, or abandoned, and sweeps marked worktrees for inactive runs. Tests cover lifecycle and recovery outcomes.
Supervisor integration and run records
packages/seats/src/contract.js, packages/seats/src/supervisor.js, packages/seats/src/index.js, packages/seats/docs/record-v1.md, packages/seats/README.md, packages/seats/test/workspace.test.js
The supervisor uses helper-managed worktrees when applicable and records workspace state in run traces and results. The adapter contract, package exports, documentation, and tests cover helper and native worktree handling.

Preserve workspace in OTLP output.

Scrub inherited Git object-store variables and assert repository identity in the regression test.

gitEnv leaves GIT_OBJECT_DIRECTORY and GIT_ALTERNATE_OBJECT_DIRECTORIES in the environment. These variables can make base resolution or git worktree add use another object store, causing preparation to fail or accept a commit from another repository.

Add a test that sets GIT_DIR to another repository and asserts worktree.repo === repo and worktree.base === base. A test that only calls prepareWorktree and settleWorktree can still pass while both operations use the wrong repository.

Re-lock the worktree when removal fails in both cleanup paths.

Git refuses to remove a worktree that contains submodules unless --force is used. Therefore, keepReason can classify such a worktree as clean, while git worktree remove still fails.

The failure leaves the marked worktree on disk and unlocked. The sweep repeats the failure because it also unlocks before removal. Restore the package lock in removeWorktree, and use the same helper from the sweep removal path.

Keep the Git error when a sweep skips a worktree.

The catch block at packages/seats/src/workspace.js:172-175 pushes action: 'skipped' and drops the error. A failed listWorktrees, git worktree unlock, or git worktree remove call produces the same entry as a worktree held by a foreign lock, which is also a skipped entry with no reason. The report cannot show which condition occurred, so an operator cannot tell whether a failure needs action.

Keep the skipped action and add the error text to the entry. This keeps the existing report shape and adds only the diagnostic detail.

Proposed fix

Preserve markers for foreign-locked worktrees.

When the worktree directory is missing, sweepWorktrees removes the marker after unlocking only the package-owned lock. git worktree list --porcelain can still report the missing worktree and its foreign lock because listing does not prune stale records. Later sweeps scan markers only, so they cannot discover or clean up that locked worktree.

Suggested fix
       if (!entry || !existsSync(path)) {
         // The directory is gone (or was never made). Unlocking lets git's own
         // pruning drop its record; `git worktree prune` here would reach

…'s verdict

ctx.workspace = {repo, base?, root?} gives a run a detached worktree under
~/.jellymoon/worktrees/<runId> (root injectable), locked with the reason
"jellymoon run <runId>" and marked by <root>/<runId>.json. The adapter gets
its path as ctx.cwd. At settle a clean worktree (no changes, no untracked
files, HEAD still at base) is unlocked and removed; anything else stays
locked and its path is returned. An abandoned run (adapter ignored the
cancel) keeps its worktree locked for sweepWorktrees({root, isRunLive}),
which releases dead runs' locks, removes only clean ones, and never touches
an unmarked or foreign-locked worktree. Adapters declaring nativeWorktree
get ctx.workspace unchanged and no helper worktree.

Base/head SHAs ride as an optional `workspace` field on attempt.started and
run.settled (record v1 allows optional fields; no new kind); the host path
stays out of the record.

Released from hold by Cofounder (Jellymoon ruling 1, 10-27).

Rebased onto main (squashed): record-v1.md keeps main's harness.switched
row and rules beside this change's workspace fields.

… supervisor's abandoned wiring

- a worktree whose directory is gone is pruned: its marker goes, our lock is
  released, and a lock someone else took stays;
- a dead run's worktree that moved off its base is kept, unlocked, as committed;
- superviseRun with an adapter that ignores the cancel leaves the worktree
  locked as abandoned, with its marker, for the sweep.

Each fails under its mutant (abandoned: false; unlock regardless of reason;
no committed check).

GIT_DIR, GIT_WORK_TREE and the other repo-location variables are cleared
before any git call, so a run from a git hook cannot touch the caller's repo

tracked README without committing and expects the worktree kept, locked, as

Gate for #2855 at 9172ee5 (one git worktree per supervised run).

Verified:

  • Tests pass at the head. packages/seats runs 258/258 on Node 26.
  • The clean check is correct for tracked and untracked files. keepReason uses git status --porcelain --untracked-files=all, so a tracked edit or an untracked file keeps the worktree as dirty. A commit the agent made keeps it as committed. The sweep unlocks and keeps a dirty worktree, and it never runs git worktree prune, so it does not touch other worktrees.

Defect (blocks the gate):

  • Gitignored output is deleted when a clean-looking run settles. git status --porcelain does not list ignored files, so keepReason reports null, and git worktree remove deletes them. I checked this with a throwaway repo. A run that writes a result into a gitignored directory (for example dist/out.json under a dist/ ignore) settles as removed: true, and the output is gone. The run's report says the worktree was removed, not that its output was lost.

Fix one of these before merge:

  1. Add --ignored to the keepReason status check, so any ignored file keeps the worktree as dirty (or a new ignored reason). This is the safe default.
  2. Keep the current behaviour, and state it in packages/seats/README.md and the record docs: a run's deliverable must be a tracked or untracked file, and ignored output is discarded at settle.

Mutant claims: I did not run the mutants. The tests I read cover the swept, committed and dirty paths.

keepReason read `git status --porcelain`, which hides ignored files, and
`git worktree remove` deletes them. A run that built into dist/ looked clean,
lost its output with the worktree, and was reported as removed. The check now
passes --ignored, and a test pins a dist/ build kept 'dirty' and locked.

Assert that the fixture is ignored.

If the ignore rule stops applying, this test still passes because out.js becomes an ordinary untracked file. Assert that git check-ignore dist/out.js matches before the adapter returns.

Based on learnings: ignore-rule tests need “an asserted positive match.”

… keep check

With --untracked-files=all, --ignored listed every file in node_modules, and
a large tree overran execFileSync's 1 MiB buffer, so the check threw instead
of reporting 'dirty'. "normal" lists each such directory once. A test builds
~1 MiB of ignored paths and expects the worktree kept and locked.

Assert that the adapter completed the fixture.

If file creation fails after creating some files, superviseRun returns a failed outcome but still reports the partial worktree as dirty. This assertion can then pass even with --untracked-files=all restored. Assert out.outcome === 'ok' before checking the workspace. (raw.githubusercontent.com)

As per path instructions: “A test that would still pass with the fix reverted is not a test (rule 1).”

Re-gate of #2855 at 0d97374 (one git worktree per supervised run). Prior HOLD was at 9172ee5.

Prior defect, fixed: keepReason now runs git status --porcelain --untracked-files=normal --ignored. Output written only into a gitignored dir (for example dist/out.js) keeps the worktree as dirty and locked, so git worktree remove cannot delete it. The new test output written only to a gitignored dir keeps the worktree, still locked covers this. Without the fix the status is empty, keepReason returns null, and the run settles as removed: true, so the test fails.

Buffer concern, fixed: normal lists an ignored directory as one line. The new test writes about 5,000 files into an ignored dist/ tree and expects dirty. With all it would overrun execFileSync's 1 MiB buffer and throw. The test fails without the change.

Defect (blocks the gate): the file header still states the old rule. packages/seats/src/workspace.js lines 10–12 read: "Clean means no tracked change, no untracked file (ignored files don't count, as with git worktree remove)". That is the behaviour this PR removes, and the sentence is the one a reader will follow when deciding what is safe to delete. Change it to say ignored files count, and say why: git worktree remove deletes them. The keepReason JSDoc already has the right wording, so the fix is one line.

Non-blocking:

  • A run that installs dependencies (for example node_modules, which is gitignored) now always keeps its worktree as dirty and locked. That is the intended safe default, but each such run leaves a full dependency tree on disk until someone removes it. Name that in the README, or add a cleanup for locked dirty worktrees that are older than N days.
  • git status --ignored walks every ignored tree to confirm there is nothing in it, so settle time grows with the size of node_modules. This is not a correctness issue.

Clean now means no ignored file as well, because `git worktree remove`
deletes ignored files. The header still said they didn't count.

Re-gate of #2855 at a0c3825 (one git worktree per supervised run). Prior HOLD was at 0d97374, and the only change since is this commit.

Verified: the only change from 0d97374 is packages/seats/src/workspace.js (+5 −3), and it is comment-only. The file header now says clean means no ignored file either, and gives the reason: git worktree remove deletes ignored files without asking. That clears the one-line defect from the prior gate. The code behaviour I passed at 0d97374 is unchanged: the --ignored status check, and the two tests that fail without it.

The non-blocking notes from the prior review still stand: dependency installs leave a locked dirty worktree on disk until someone removes it, and settle time grows with the size of ignored trees.

Tier 1 code gate at a0c3825. The connector-ops ask was at 9172ee5, and Rhea's security PASS is at this head.

Can the sweep remove or unlock a worktree it doesn't own? Not as shipped. It acts only when all four of these hold:

  • a marker <root>/<runId>.json exists, with a runId matching [A-Za-z0-9_-]{6,64}, so there's no ..;
  • marker.path === join(realpath(root), runId);
  • that exact path is registered in marker.repo;
  • the lock is either absent or jellymoon run <runId>.

There's no --force, no git worktree prune, and no branch deletion, because the run worktrees are detached. Human worktrees such as ~/Documents/workspace/wt-* and /private/tmp/* can't be reached, and a symlink swapped in at <root>/<runId> fails git's gitdir check on remove.

Defect (blocking). The guard that answers that question has no test. With the marker.path !== join(realRoot, marker.runId) check at packages/seats/src/workspace.js:159 deleted, all 15 workspace tests still pass. Then a marker under the root whose path names an outside, clean, unlocked worktree gets that worktree removed. I reproduced it: an outside worktree came back as action: removed and its directory was gone. At this head the same marker is correctly skipped. One refactor away from deleting someone else's tree is too close for a destructive sweep.

  • Fix: add a sweep test with a forged marker { runId, repo, path: <outside clean worktree>, base }. Assert the worktree still exists and is still registered, and that the report has no entry for it.

Unanswered CodeRabbit items. The review body at edac211 has five findings with no reply that I could find, and the team rule holds on those too. Fix each one, or reply not fixing: <reason>:

  • gitEnv doesn't scrub GIT_OBJECT_DIRECTORY or GIT_ALTERNATE_OBJECT_DIRECTORIES. Only the test file does.
  • removeWorktree unlocks before removing, so a failed remove leaves the worktree unlocked with kept: 'error'.
  • The OTLP export drops workspace.
  • The sweep's catch discards the git error.
  • The pruned branch deletes the marker even when someone else holds the lock.

Tests (Node 22). workspace.test.js is 15/15. The full packages/seats suite is 260/260; one earlier run lost 3 in supervisor-process.test.js, which passes alone on this head and on main, so it looks like a load flake. Mutations:

  • Dropping the foreign-lock skip (:173) is caught.
  • Unlocking any lock in the pruned branch (:168) is caught.
  • Dropping the path check (:159) survives, as above.
  • Adding --force survives, but keepReason runs first, so the risk is low.

Not blocking

  • Nothing calls sweepWorktrees yet. Until something does, worktrees from crashed runs stay locked.
  • The marker is written before worktree add. If isRunLive misreads a run that's just starting, the sweep drops its marker, and a later dirty settle leaves an unmarked worktree. That's a leak, not a loss.
  • worktree add --reason needs git 2.36 or later, and nothing checks the version.

…ee review

- A forged marker whose path names a worktree outside the root is never
  touched. With the guard removed the test fails and the outside worktree
  is really removed, which is what Sable's mutation showed.
- gitEnv also scrubs GIT_OBJECT_DIRECTORY, the alternates, GIT_NAMESPACE
  and GIT_PREFIX.
- A failed remove puts the run's lock back, so a kept worktree is never
  left unlocked.
- The OTLP export carries the run's workspace.
- A skipped sweep entry keeps git's error, one line.
- A missing worktree locked by someone else keeps its marker.
- An old git gets a clear "needs git 2.36" error.

Replies to CodeRabbit's review 5663939634 at edac211. All five are fixed in a60b87a:

  1. gitEnv scrub: it now also clears GIT_OBJECT_DIRECTORY, GIT_ALTERNATE_OBJECT_DIRECTORIES, GIT_NAMESPACE and GIT_PREFIX. A test sets both object variables and then prepares and settles a worktree.
  2. Unlock before remove: git refuses to remove a locked worktree without a double --force, so the unlock has to come first. When the remove then fails, the run's lock goes back on with the same reason. Two tests, one direct and one through the supervisor, check that a failed remove leaves the worktree locked and its marker in place.
  3. OTLP drops workspace: the attempt span carries seats.workspace.base, and the run span carries seats.workspace.{base,head,removed,kept}. docs/record-v1.md §5 lists them.
  4. Sweep discards the git error: a skipped entry now has error, which is git's first stderr line, cut to 300 characters.
  5. pruned deletes a foreign-locked marker: a missing worktree locked with someone else's reason is now skipped, and its marker is kept.

Sable's blocker, the untested path guard, also has a test now. A forged marker naming a clean, unlocked worktree outside the root leaves that worktree on disk, registered and unlocked, and the report doesn't list it. With the guard deleted, that test fails and the outside worktree is removed. packages/seats passes 266/266.

Re-gate of #2855 at a60b87a. My HOLD was at a0c3825, and the only change since is a60b87a.

The HOLD is met. The new sweep test plants a forged marker whose path names a clean, unlocked worktree outside the root. It checks that the worktree is still on disk, still registered and still unlocked, and that the report has no entry for it. I deleted the marker.path !== join(realRoot, marker.runId) check and that test fails, so the guard is pinned now.

The CodeRabbit items from edac211 are answered in the 06:31Z PR comment, and I checked each one in the diff:

  • gitEnv now also scrubs the object-directory, alternates, namespace and prefix variables, and a test covers it.
  • removeWorktree re-locks with the run's reason when the remove fails. Unlocking first is required because git won't remove a locked worktree without a double --force. Deleting the re-lock fails 2 tests.
  • In the pruned branch, a missing worktree locked by someone else is now skipped and keeps its marker. Removing that line fails a test.
  • The sweep's skip entries carry error, which is git's first stderr line capped at 300 characters. Dropping it fails a test.
  • OTLP: the attempt span gets seats.workspace.base, and the run span gets the flattened seats.workspace.*. Both are covered in record-otel.test.js.

One more change: the git 2.36 --reason failure now produces a readable error. That was a non-blocking note of mine.

Tests: packages/seats passes 266/266 on Node 26. CI is green at this head, and coderabbit-threads passes.

Still not blocking, as in my earlier review: nothing calls sweepWorktrees yet, and the marker is written before worktree add.
