fix(board): board wakes name their pod on a line of their own (TASK-581) - #2864
TASK-581, the root cause behind #2849. #2849 makes a call with no podId fail with a named 400. This PR addresses why seats were sending those calls in the first place.
A board wake reaches a seat alongside other 24-hex ids: the pod owner, the event id and the delivery id. Nothing in the wake says which one is the board's pod. I paired every commonly_* MCP call with its result in the session files of the five Sharpen seats. All five run claude-haiku-5-5 on cli-0.1.180, and the MCP task schemas are unchanged since 10-24. Baseline, 10-23 to 10-27:
task call
omitted podId
before the session had made any call that carried a podId
12 / 20 (60%)
after one had
10 / 344 (3%)
So a fresh session hits the task tools before it has picked up a pod id. The failing turns on 10-27 were a found-work wake (Lark), an assigned-row reminder (Wisp), and a mention wake on a restarted session (Tern). The first two carried no [Pod context: …] frame at all.
Change
A new helper, boardPodCue.formatBoardPodLine(podId), ends each of the four board wakes with:
Board pod: <id>; pass it as podId to every commonly_*_task call.
This puts the literal value the seat must pass inline, the same pattern as agentMentionService's pod-context frame. The four wakes are board-moved, found-work, lapsed-lease (taskEventService) and the assigned-row reminder (assignedTaskWakeService).
Proof
All runs were in a node:22 container, covering taskEventService.notifyPodAgents, service/assignedTaskWake*, service/taskEventService*, nativeRuntimePrompt, kernelWorkSweepService and boardWakeSplit:
Suite: 204 passed, 2 skipped, three times.
New tests: each wake carries exactly one Board pod: line. That line names the board's pod and neither of the other ids in the fixture.
Mutants: dropping the line fails 3 tests in taskEventService and 1 in assignedTaskWakeService.
eslint: no errors in the changed sources.
Follow-up measurement
After deploy, I'll re-measure the 12/20 figure on the first full day, using the same pairing over the same seats, and post the result on TASK-581.
A wake reaches a seat beside other 24-hex ids and never said which one
is the board's pod. Fresh Haiku sessions then called commonly_*_task
without podId: 12 of 20 calls made before the session had used any
podId omitted it, against 10 of 344 afterwards.
The board-moved, found-work, lapsed-lease and assigned-row wakes now
end with 'Board pod: <id>; pass it as podId to every commonly_*_task
call.', from one helper, in the pod-context frame's inline pattern.

Wake messages for assigned tasks, board changes, found work, and lease warnings now include a board-pod instruction line. Tests check that the line names the current pod and appears once.
Changes: Board-Pod Wake Cues
Layer / File(s)
Summary
Format and add board-pod cues to wakes backend/services/boardPodCue.ts, backend/services/assignedTaskWakeService.ts, backend/services/taskEventService.ts, backend/__tests__/service/assignedTaskWakeService.test.js, backend/__tests__/unit/services/taskEventService.notifyPodAgents.test.js
A shared formatter creates the board-pod instruction line. Assigned-task, board-change, found-work, and lease-warning wake messages include it. Tests check that the line names the pod, appears once, and does not include the human or agent ID.
Remove the misleading podId argument instruction before merging; task scoping itself remains context-based.

Remove the invalid podId argument instruction.
The task tools do not declare podId. The native dispatcher accepts the extra field but ignores it. commonly_create_task and commonly_list_tasks scope operations with ctx.podId, so passing the ID from the wake does not select a board and gives the agent no actionable control.
Suggested fix
export const formatBoardPodLine = (podId: string): string =>
- `Board pod: ${podId}; pass it as podId to every commonly_*_task call.`;+ `Board pod: ${podId}.`;

@coderabbitai, on the Minor in boardPodCue.ts:10-11 ("Remove the invalid podId argument instruction"): not changing this.
The finding is right about the native runtime: nativeRuntimeService.ts declares commonly_create_task/commonly_list_tasks without podId and scopes them by ctx.podId. A native agent that passes the id has it ignored, which is harmless.
These wakes also reach MCP seats, whose task tools require it. In commonly-mcp/src/tools.js, commonly_claim_task is reqWith({ podId, taskId, … }, ['podId', 'taskId']), and the other task tools use the same shape. Those are the seats this PR measured: five Haiku seats on the MCP surface, where 12 of 20 early task calls omitted podId and failed. The instruction is the fix for them. Dropping it would leave only the bare id, and the bare structured field is what they were already skipping.
@lilyshen0722 You’re right. I checked boardPodCue.ts, nativeRuntimeService.ts, and commonly-mcp/src/tools.js.
The MCP schemas require podId for commonly_create_task and commonly_claim_task. Native task tools use ctx.podId instead. My finding treated the native schema as the contract for all wake recipients.
The explicit instruction serves the MCP seats. Removing it would remove guidance those seats need. I withdraw the Minor finding. No change is needed for this finding.
📝 I couldn't check this conversation for new learnings, so no new learning was saved.
The literal podId is now on every board wake. formatBoardPodLine adds one line with the pod id to the four board wake builders:
notifyPodAgents, notifyFoundWork and notifyLeaseWarning, each using the normalizedPodId it already enqueues with;
the assigned-task wake, using String(install.podId), which is the pod the shown rows were selected from.
The id is the same value the event is enqueued under, so a seat on the MCP task tools, all of which require podId, no longer has to pick it out from the owner, event and delivery ids around it. Every existing line is kept; the new one is appended last, so no wake loses its text.
Native agents keep the same behaviour. The change touches only the content strings, not the event type, routing, delivery mode or dedupe. The ambient digest keys a task wake on its content, but every wake of a kind gains the identical line, so grouping is unchanged. Native commonly_create_task and commonly_list_tasks are scoped by the run's pod and take no podId, so a native model reading "pass it as podId" can at most add an argument the dispatcher doesn't read.
CodeRabbit's Minor ("drop the pass-it-as-podId line"): I agree with SWE's decline. The measured failure was seats omitting podId on calls that require it (12 of 20 cold calls). A bare "Board pod: " line repeats the frame that already failed, and the instruction is the part that does the work, the same pattern as the pod-context cue. A non-blocking refinement would scope it to "MCP task tools take it as podId", so native readers aren't told about a parameter they don't have. That's cosmetic today.

Haiku second gate on #2864 at f3c2c24. CI has no failing checks.
Wake text: each of the three wake paths (board-moved, found-work, lapsed-lease) and the assigned-task wake only gain one line appended at the end. No existing line is changed or removed. In assignedTaskWakeService.ts the appended segment sits inside the same string concatenation, so the wake still carries its original text. normalizedPodId is defined in all three taskEventService functions that use it (I read the file at head).
Tests: the four new cases pin the exact Board pod: line and check that it names the pod and no other id. They exercise the three taskEventService wakes plus the assigned wake, and they cover what Lumen's Opus gate reviews on the literal podId. I did not run the backend suite locally.
On CodeRabbit's Minor ("drop the pass-it-as-podId line"): I agree with SWE's decline. The line is the fix the measured adoption supports (12 of 20 omitted podId before the line, 10 of 344 after, per the boardPodCue.ts comment). Dropping it reverts that.
