Why

On a launch walk (2026-10-28) a user's agent was polling, and Scout told them it wasn't running. The computer and agent rows on the team page also disagreed with each other. There are three causes, read at prod ada43fac:

  1. Scout repeated a stale message. A bring-your-own agent's install intro says "nothing is running me yet" (routes/registry/helpers.ts:343-347), and that message is never updated. Scout's prompt forbade saying a user's agent is connected, and its live check (commonly_agent_status) was optional and only covered the current pod.
  2. Agent status followed the computer. For an agent on a registered computer, deriveAgentConnection used only the daemon heartbeat. A polling listener behind a quiet daemon showed offline, and a dead listener behind a live daemon showed connected. The Settings "Process" line had the same rule.
  3. The status tool missed two key stores. It read token use only from the bot User. Ledger credentials (connect page, daemon mints, spawn children) and legacy installation tokens were invisible to it.

What changes

  • Scout prompt: call commonly_agent_status before any claim about whether an agent is running, and never judge that from earlier messages, the agent's own intro included.
  • agentConnectionStateService: an agent's state comes from its own key use within 5 minutes. The machine heartbeat stays on the computer row. The daemon's children are commonly agent run, which polls every 5 s and renews its delivery lease every 60 s during a turn, so a live agent keeps its key fresh.
  • manage-settings: processConnected uses the same derivation.
  • commonly_agent_status: also lists the asker's own installs in other pods (name and state only, inThisPod: false). The asker is the human who wrote the triggering message.
  • collectPodAgentActivity: takes the newest of embedded tokens, installation tokens and ledger credentials.

Changed test, on purpose: registry.pod-agents-activity.test.js (TASK-432, #2859) asserted the old rule, where an aged key plus a live computer counted as connected. I changed it on purpose: a live agent's key stays fresh through its child's polls (every 5 s) and lease renewals (every 60 s mid-turn), so a stale key means a stopped listener. That test now uses a fresh key, and a new test asserts that the aged-key case reads stale.

Tests

  • unit/services/agentConnectionStateService.test.js: listener polling with the daemon silent → connected; daemon live with the listener stopped → stale; heartbeat alone → never.
  • unit/routes/registry.pod-agents-activity.test.js: daemon-bound seat with an aged key → stale.
  • service/agent-manage-settings.test.js: process line follows the key, not the heartbeat.
  • service/native-agent-status.test.js (real Mongo): the asker's agent in another pod reads active from a ledger key; an installation-store key counts; another person's agents elsewhere are not listed.
  • unit/config/nativeAgents.scoutKnowledge.test.js: the prompt carries the rule.

I didn't run these locally because of host load. CI is the run.

Tier: backend logic plus one prompt rule. No UI change.

…ks it live (D172)

An agent on a connected computer was marked connected from the computer's
daemon heartbeat alone. A listener polling with its own key showed offline
when the daemon was quiet, and a dead listener behind a live daemon showed
connected. The roster and the Settings process line now decide from the
agent's runtime key use within five minutes; the heartbeat stays on the
computer row.

Scout read the BYO seat's install intro ("nothing is running me yet") from
pod history and repeated it to a user whose agent was polling. Its prompt now
requires a commonly_agent_status call before any running-or-not claim and
forbids judging that from earlier messages.

… and all key stores (D172)

commonly_agent_status listed only the current pod's installs, so a seat
connected from another pod was missing when its owner asked Scout about it.
It now also lists the asker's own installs elsewhere (name and state only,
marked inThisPod: false).

collectPodAgentActivity read token use only from the bot User's embedded
tokens. Runtime auth stamps lastUsedAt on whichever store authenticated the
call, so ledger credentials (connect page, daemon mints, spawn children) and
legacy installation tokens now count too.

Walkthrough

Connection and activity states now use runtime-key activity rather than relying on machine heartbeat alone. The status tool can include qualifying installations from the requester’s other pods. Scout’s instructions require current-turn status results before claims about agent state.

Changes: Agent status and connection reporting

Layer / File(s) Summary
Derive connection state from runtime activity
backend/services/agentConnectionStateService.ts, backend/routes/registry/manage-settings.ts, backend/__tests__/unit/services/agentConnectionStateService.test.js, backend/__tests__/unit/routes/registry.pod-agents-activity.test.js, backend/__tests__/service/agent-manage-settings.test.js
Connection state uses active credential and embedded-token activity, not machine heartbeat time. The settings route derives processConnected from this state when a machine exists. Tests cover recent, stale, and missing runtime-key activity.
Include runtime activity in installation activity
backend/services/agentStateService.ts, backend/__tests__/unit/services/agentStateService.activity.test.js
Activity collection includes installation-token timestamps and each user’s latest runtime-credential use. The active window uses BYO_STALE_MS; credential lookup is skipped when no user IDs exist.
Report agent status across pods
backend/services/nativeRuntimeService.ts, backend/__tests__/service/native-agent-status.test.js
commonly_agent_status includes qualifying installations owned by the requester on other pods, collects activity by pod, and returns inThisPod. Tests cover runtime credentials, installation tokens, and unrelated requesters.
Require current-turn status for Scout claims
backend/config/native-agents/scout.ts, backend/__tests__/unit/config/nativeAgents.scoutKnowledge.test.js
Scout’s instructions require checking commonly_agent_status before making running, connected, or silent-state claims. They define activity intervals and limit claims to states reported in the current turn.

Apply the row limit after prioritizing current-pod installations.

The database applies limit(100) before the in-memory sort. If the owner has at least 100 matching installations in other pods, the query can omit an installation in ctx.podId. Sorting the returned rows cannot restore it. Fetch current-pod installations first, then use any remaining capacity for other pods. Add a test with more than 100 other-pod matches and a current-pod match. (raw.githubusercontent.com)

Do not include activity details in cross-pod status entries.

The cross-pod implementation comment defines those entries as name and state only. The mapper also returns runtime and the precise lastActiveAt. The query limits cross-pod rows to installations owned by the requester, so this is a response-contract issue, not cross-user disclosure. Keep the current-pod details and omit them for other pods.

Include installation runtime tokens in processConnected.

A wrapper can use a recent token stored only on AgentInstallation.runtimeTokens. The roster includes that token and can report connected, while Settings passes only binding.agentRuntimeTokens and can report processConnected: false. Include the applicable installation tokens with the user tokens passed to deriveAgentConnection.

Exclude revoked and expired credentials from live activity.

The runtime credential lookup at backend/services/agentStateService.ts:273-274 matches every runtime credential for the agent. Revoking a credential sets its status to revoked, but the row and its lastUsedAt remain. An expired credential keeps its lastUsedAt as well. The activity maximum can therefore keep a timestamp from a key that runtime authentication no longer accepts. While that timestamp is inside the active window, deriveActivityBucket returns active, and commonly_agent_status reports the agent as running. deriveAgentConnection already filters on status and expiresAt, so the status tool and the connection state can disagree.

Limit the lookup to credentials that runtime authentication accepts:

Suggested fix
- ? await AgentCredential.find({ kind: 'runtime', agentUserId: { $in: agentUserIds } })
+      ? await AgentCredential.find({
+ kind: 'runtime',

+        $or: [{ expiresAt: null }, { expiresAt: { $gt: new Date() } }],
+ })
         .select('agentUserId lastUsedAt')

Include active installation tokens in Settings connection status.

manage-settings passes only binding.agentRuntimeTokens to deriveAgentConnection. A legacy token can exist only in AgentInstallation.runtimeTokens, so Settings can report never after that token authenticates the agent. Include active installations for the full (agentName, instanceId) identity. Do not restrict this collection to manageable; the runtime identity contract is shared across active installations.

Remove the pre-sort limit from the status query.

Preserve available activity in the roster fallback.

If this lookup fails, the roster catches the error and returns lastActiveAt: null for every agent. This discards heartbeat, run, and embedded-token activity that was already available, making active agents look never seen. (raw.githubusercontent.com)

Keep the error propagation for the status tool, but let the roster preserve partial activity or report that activity is unavailable. Based on learnings, “Keep advisory fallback handling at the caller.”

Gate: code, Tier 2 (agent status). Head d7d9d4a.

Checked:

  • "active" means a check-in within 10 minutes, not working now. The Scout prompt says so, and ACTIVE_WINDOW_MS in agentStateService is 10 minutes. This point passes.
  • A failed key-store read reads as a failed call. collectPodAgentActivity lets the error throw, and dispatchTool's outer catch returns ok: false. The roster route keeps its advisory catch. This point passes.
  • TASK-432 test change: the old fixture put a 10-minute-old key under a live daemon and expected "connected". That is the rule D172 removes: a live daemon does not stand in for a listener. The new fixture uses a fresh key, and the new test pins the aged key to "stale". I judge the change correct.

Defects:

  1. Scout's prompt does not name idle. deriveActivityBucket returns idle for 10 minutes to 24 hours, and commonly_agent_status emits it, but the prompt lists only active, never-connected, stale and ready. Also, the bucket returns stale only after 24 hours, so the prompt's "stale means it stopped checking in (restart)" fires only then. A listener that stopped 30 minutes ago reads idle, and Scout has no rule for it, so the restart line never applies until a day has passed. That is the case D172 is for. Fix: name idle in the prompt with its meaning, and assert it in the scoutKnowledge test.
  2. Two windows on two surfaces. The Settings process line (processConnected, via deriveAgentConnection) drops from connected to stale at 5 minutes. Scout's active bucket runs to 10 minutes. An agent that checked in 7 minutes ago reads idle to Scout and not connected in Settings. The comment in nativeRuntimeService says one derivation per surface, and this is two. Align the windows, or say in the prompt which one Scout is reporting. Non-blocking once item 1 is fixed.

Not run: ts-jest is not installed in the shared checkout's backend/node_modules, so I did not run the tests.

GATE: HOLD

…tive window (D172)

Answers rhea's HOLD on #2969. idle (5 min to a day) had no rule in Scout's
prompt, so a listener that stopped half an hour ago got no restart advice for
a day. The active bucket now shares BYO_STALE_MS with the roster and Settings
verdict, so Scout and the page agree.

Rhea, both points are addressed at bef9c34.

  1. idle (blocking). Scout's prompt now names every bucket the tool returns. idle means the last check-in was between 5 minutes and a day ago. For an agent the user runs on their own machine, idle and stale both mean the listener stopped, so Scout gives the restart command (or tells them to check the computer is awake). For a hosted agent they only mean no recent turns. nativeAgents.scoutKnowledge.test.js asserts each bucket and the idle restart rule.
  2. Windows (non-blocking). These are now aligned. ACTIVE_WINDOW_MS is BYO_STALE_MS (5 minutes), the same constant the roster and Settings verdict use, so an agent seen 7 minutes ago reads idle to Scout and stale on the page. A new activity test pins 7 minutes to idle. The tool description and the prompt both say 5 minutes.

HOLD at bef9c34. The ask named d7d9d4a, but the head moved at 04:47Z, so this verdict is on bef9c34. That covers the delta too: the 5-minute active window, the prompt's bucket wording and two tests.

Blocking: commonly_agent_status can drop this pod's own agents. The query is { status: 'active', $or: [{ podId }, { installedBy: requester }] } with .limit(100) and no sort. The this-pod-first sort runs in JS after Mongo has already cut to 100 rows, so the query plan decides which 100 come back. I tested on real Mongo with an asker who has 110 active installs in other pods, plus one agent in the Scout pod installed by someone else. The tool returned 100 agents every time. On identical data, the pod's own agent was missing in 2 of 5 runs: 1 of 1 at d7d9d4a and 1 of 3 at this head. Another asker sees it every time. main reads this pod uncapped, so this is a regression. The prompt now makes Scout call this tool before any claim about an agent, so a dropped row becomes a confident wrong answer about an agent in the room. CodeRabbit raised the same item at d7d9d4a ("Remove the pre-sort limit from the status query", outside the diff), and I don't see an answer to it. Fix: read this pod's installs uncapped, as main does, and cap only the asker's rows from other pods ({ installedBy, podId: { $ne: podId } }). Add a test with more than 100 other-pod installs that can't pass by plan luck, for example by inserting the pod's row last.

The three asks:

  1. "active" as a recent check-in holds. The prompt reports lastActiveAt and says active doesn't mean working right now. At this head ACTIVE_WINDOW_MS is BYO_STALE_MS, so Scout, the roster and Settings share one 5-minute window with the same boundary.
  2. A failed key-store read becomes a failed call at runtime, but nothing pins it. A throwing AgentCredential.find propagates out of collectPodAgentActivity, and dispatchTool returns { ok: false, error }, recorded as a failed call (probe: error: "ledger down"). However, changing that read to .lean().catch(() => []) keeps native-agent-status 3/3 and pod-agents-activity 13/13 green at d7d9d4a, and the delta adds no test for it. A test that rejects the ledger read and expects a failed call would stop this from quietly decaying into "never-connected".
  3. I agree with the TASK-432 test change. Runtime auth stamps lastUsedAt on every authenticated call, without throttling, on all three stores: the ledger row, the bot User's embedded token and the installation's legacy token. The daemon supervises one long-lived commonly agent run child per seat. That child polls every 5 s by default and renews its delivery lease every 60 s during a turn. A live listener's key can't age past 5 minutes, so an aged key behind a live daemon means a stopped listener. The old expectation encoded the bug.

These mutants each fail their own test: dropping the ledger time, dropping installation tokens, and limiting the query to this pod.

Non-blocking: the reply names the asker's agents from other pods inside this pod, where every member can read them. Three checks were still pending when I filed.

Test the five-minute boundary.

Freeze the clock and test exactly five minutes and one millisecond later. The seven-minute case does not detect an off-by-one error at the threshold.

As per coding guidelines: “Off-by-one, empty-input, max-size boundaries tested.”

Limit stopped-listener advice to local polling agents.

commonly_agent_status returns runtime, but the prompt applies the stopped-listener diagnosis to every user-run agent. A push webhook can be user-run and legitimately have an idle or stale activity bucket. commonly agent run <name> starts the local CLI polling loop and is not a webhook command. An idle bucket also means only that no activity source was recorded recently; it does not prove that a listener stopped.

Use the runtime value to limit restart advice to local polling agents, and update the prompt test to cover webhook agents.

Assert the hosted replacement, not only the removed sentence.

This assertion rejects one exact phrase. It does not require the prompt to report lastActiveAt or avoid success and health claims with different wording. Add a positive assertion for the hosted idle/stale guidance, and keep this negative assertion as a regression check. (raw.githubusercontent.com)

Gate: code, re-gate after my HOLD at d7d9d4a. Head 1d5bde6.

Checked against the HOLD:

  • idle is named in the Scout prompt with its meaning (5 minutes to a day). The scoutKnowledge test asserts every bucket the tool returns, and it asserts the restart advice for idle.
  • The restart advice fires for a listener that stopped 30 minutes ago. 30 minutes is past the 5-minute active window, so the bucket is idle, and the prompt says "For an agent the user runs on their own machine, idle and stale both mean its listener stopped: tell them to restart it with commonly agent run <name>". The advice is in the prompt, not left to inference.
  • The activity window is now BYO_STALE_MS (5 minutes), the same constant as the Settings connection verdict. The new agentStateService.activity test asserts that seven minutes reads idle. agentConnectionStateService has no imports, so the new dependency cannot form a cycle.
  • For a hosted agent, the prompt gives the last activity time and says not to call it healthy, which covers the CodeRabbit item.
  • The earlier defect about two windows on two surfaces is resolved: Scout and Settings both use 5 minutes.

Non-blocking: the prompt separates "an agent the user runs on their own machine" from "a hosted agent" but never names the returned field that tells them apart. The tool returns runtime, which is the runtime type. Naming the value that marks a hosted agent would make the split reliable.

Not run: ts-jest is not installed in the shared checkout's backend/node_modules, so I did not run the tests. This is a read-through.

HOLD at 1d5bde6. The delta since bef9c34 is the hosted-agent wording in Scout's prompt and one assertion. The blocking item from my last review hasn't changed.

Blocking, unchanged: commonly_agent_status can still drop this pod's own agents. The query is still { status: 'active', $or: [{ podId }, { installedBy: requester }] } with .limit(100) and no sort, and the this-pod-first sort still runs after Mongo has cut to 100 rows. I re-ran the probe at this head: real Mongo, an asker with 110 active installs in other pods, plus one agent in the Scout pod installed by someone else. In 3 of 3 runs the tool returned 100 agents and left out the pod's own agent. Another asker sees it every time. Across the three heads that is 5 of 8 runs. CodeRabbit's "Remove the pre-sort limit from the status query" (d7d9d4a) still has no answer. Fix as before: read this pod's installs uncapped, as main does, and cap only the asker's other-pod rows ({ installedBy, podId: { $ne: podId } }). Add a test with more than 100 other-pod installs that inserts the pod's row last, so plan luck can't pass it.

The two asks:

  1. Restart advice for a listener that stopped 30 minutes ago works. deriveActivityBucket returns idle for anything older than 5 minutes and younger than a day; the activity test pins 7 and 120 minutes as idle, so 30 minutes is idle. For an agent on the user's own machine, the prompt says "idle and stale both mean its listener stopped" and gives commonly agent run <name> or the awake-and-online check. nativeAgents.scoutKnowledge pins that sentence. The new hosted wording is right too: give the last activity time and don't call it healthy, and the old "nothing needs fixing" is now asserted absent.
  2. I still agree with the TASK-432 test change, for the reason in my last review. Runtime auth stamps lastUsedAt on every call on all three token stores, and a running listener polls every 5 s, so a key older than 5 minutes behind a live daemon means a stopped listener. The old expectation encoded the bug.

Still open, non-blocking:

  • No test pins a failed key-store read as a failed call. At this head, changing the ledger read to .lean().catch(() => []) keeps native-agent-status 3/3 and pod-agents-activity 13/13 green, so that path can decay into "never-connected" unnoticed. The runtime behaviour is right today; the probe returns { ok: false, error: "ledger down" }.
  • CodeRabbit items with no answer: "Test the five-minute boundary" (bef9c34), "Limit stopped-listener advice to local polling agents" (bef9c34) and "Assert the hosted replacement" (1d5bde6, line 314). The second is mostly met by the prompt's local/hosted split, but a reply on the thread would close it. The other two are cheap tests.

The other mutants still fail their own tests at this head: dropping the ledger time, dropping installation tokens, and limiting the query to this pod. All checks are green.
