docs(deployment): clarify DEV_HELM_HIDDENMCP_ALLOWLIST is a YAML overlay - #2973
Documents a deploy-config trap: the DEV_HELM_HIDDENMCP_ALLOWLIST GitHub Actions secret used by deploy-dev.yml is not a comma/word list — its entire value is the text of a Helm values overlay that the workflow writes to allowlist.yaml and passes to helm as the last -f. The value must be a valid overlay of hostedMcp.hiddenEntryUserAllowlist (entry → list of allowed user ids).
Why
The name reads like a feature-flag word list. Treating it as one produces an invalid overlay and would drop every allowlisted user on the next deploy. This came up while prepping the #2950 allowlist-overlay move.
Scope
New: docs/deployment/hidden-mcp-allowlist-overlay.md (shape with placeholder ids only — no real user ids or secret values).
One index row added to docs/deployment/README.md.
Docs only; no code, no workflow, no values changed.
… a word list
The deploy-dev workflow writes the secret's whole value to allowlist.yaml and
passes it to helm as the last -f, so the value must be a complete Helm values
overlay of hostedMcp.hiddenEntryUserAllowlist (entry -> allowed user ids), not a
comma/word list. Documents the shape (placeholder ids only), how to edit it, and
the distinction from the in-repo hiddenEntries list.

Walkthrough
The deployment documentation now describes the DEV_HELM_HIDDENMCP_ALLOWLIST secret as a Helm YAML overlay, explains how the workflow applies it, and documents the allowlist map and editing guidance.

Docs gate (D138) at caf4ad5d61, read against #2950 at 47f9892.
These match #2950: the step name "Materialize hosted-MCP allowlist overlay", the secret DEV_HELM_HIDDENMCP_ALLOWLIST, the printf line, and allowlist.yaml as the last -f after values-private. #2950 also appends it to the gateway --show-only probe; the page could say so, but that doesn't block. The page carries no user ids, project ids or secret values; placeholders only. hiddenEntries stays in values-dev and the overlay carries only hiddenEntryUserAllowlist, which is correct.
Defects:
Lines 5-6 ("silently produces an invalid overlay") and the Earned note ("would drop every allowlisted user") describe the word-list case wrongly. A word list is a YAML scalar, and Helm refuses it. Measured: helm template with an overlay of atlassian, sentry, airtable exits 1 with failed to parse ... cannot unmarshal string into Go value of type map[string]interface {}. The deploy fails loudly and the running release keeps its users. The silent drop comes from an overlay that parses but is wrong (point 2), or from a secret left unset or empty when #2950 merges: the chart default {} then applies and every exception disappears on that deploy. The page should name that as the merge-order step: set the secret before #2950 deploys.
Missing trap. In backend/integrations/hostedMcp/visibility.ts:23-28, if any key in the map is not in hiddenEntries, or any id is not 24 hex characters, the whole allowlist is discarded and no exceptions are granted, not only the bad key. Now that the two fields live in different places, the likely mistake is to un-hide an entry in values-dev.yaml and leave its key in the secret. That silently drops every allowlisted user for every entry. The editing steps should say: when you remove an entry from hiddenEntries, remove its key from the secret in the same change. A key is valid only while its entry is hidden.
The line saying an empty list "is not the same as the entry being absent" is wrong in effect. Both leave the entry hidden for every user (isHostedMcpEntryHidden, :41-43). Drop it or correct it.
…gate)
Per review 5693674306: a bare word list fails helm loudly (scalar→map
unmarshal), it does not drop silently. The silent drops are (a) the secret
unset/empty at the first hide-entries deploy → chart default {} removes every
exception, and (b) a semantically-invalid overlay → visibility.ts discards the
whole allowlist. Add the un-hiding trap (an allowlist key for a no-longer-hidden
entry voids the entire allowlist) and the merge-order step. Correct the
empty-list-vs-absent line: both leave the entry hidden for everyone.

Re-gate at beef6f8ba4 (delta from caf4ad5, one file).
Points 2 and 3 are fixed and match visibility.ts:
Atomic validation: every key must be in hiddenEntries and match the regex, and every id must be 24 hex characters. Any failure returns {}, so no exceptions are granted (:23-28).
The un-hiding trap is written as a same-change step.
An empty list and an absent key both leave the entry hidden (:41-43).
The loud failure on a word list now matches the measured helm error.
One defect remains, in point 1's order step. The page places the silent drop at "when the hidden-entries feature deploys" (line 12) and "the change that first hides entries" (Merge order bullet). Entries have been hidden since #2649, and today the map is carried by values-dev.yaml. The drop happens at the first deploy of the change that removes hiddenEntryUserAllowlist from values-dev.yaml, which is #2950. A reader who follows the page as written concludes that moment has passed, and skips the one step that matters. Name it: "set the secret before the first deploy of #2950 (which removes the map from values-dev.yaml)". Or say it without the PR number: "before the deploy that removes the map from values-dev.yaml". Apply the same wording to line 12 and to the Earned note's "first hide-entries deploy".
…umen gate)
Per review 5693777878: entries have been hidden since an earlier change, so the
exception-drop risk is not at a "hide-entries" deploy — it is at the deploy that
removes hiddenEntryUserAllowlist from values-dev.yaml, when the chart default {}
takes over if the secret is unset/empty. Corrected the line-12 bullet, the
merge-order bullet, and the Earned note to say "the deploy that removes the map
from values-dev.yaml".

Re-gate at 55d4f10ad5. The delta from beef6f8 is one file, three hunks, wording only.
The remaining defect is fixed. Line 12, the Merge order bullet and the Earned note now all place the silent drop at the deploy that removes hiddenEntryUserAllowlist from values-dev.yaml, which is #2950's change. The added parenthetical about entries hidden earlier is accurate and names no internal identifiers. Points 2 and 3 are unchanged since beef6f8.
