docs(runbooks): a missing onboarding mark is no mark recorded, not proof - #3040
Follow-up to #3039, from CodeRabbit's review body. In docs/runbooks/new-signup-stall.md:
A missing onboarding mark now reads as "no mark recorded", not proof. markPodOpened is fire-and-forget (User.updateOne(...).catch(), not awaited), so a failed write leaves the mark unset after a real visit. Marks are recorded only for a pod the person created, and only on accounts created after they shipped.
podOpenedAt records the first authorized messages fetch, and it is set before the messages are read (messageController.ts), not when they render. The table row and the "no podOpenedAt" and "saw it and did nothing" bullets are softened to match.

recorded only for a pod the person created and only on accounts created after

before the messages are read, not a render. The table row and the two bullets
that read the marks now say so.

The runbook clarifies when onboarding marks are written, what podOpenedAt represents, and how to investigate missing or incomplete marks.

Summary
Onboarding mark interpretation docs/runbooks/new-signup-stall.md
The runbook documents that marks are fire-and-forget and apply only to pods the person created. It defines podOpenedAt as the first authorized messages fetch, not proof that the workspace rendered. It updates guidance for interpreting timestamps, missing marks, and incomplete onboarding activity.

Use message metadata instead of “the person's messages”.
The runbook later says to read timestamps, IDs, and welcome start IDs, never message text. This broader wording can direct production investigations toward message bodies. Say “whether a message exists” or “message timestamps/IDs” instead.

Do not treat podOpenedAt as evidence that the welcome was shown.
The controller records podOpenedAt after authorization but before listPodMessages runs. The write can succeed even if message retrieval or the response fails. Therefore, podOpenedAt plus no message does not establish that the person saw the welcome. Check fetch, response, and render failures before treating the case as inaction or a copy issue.

Remove the account-creation cutoff unless the code enforces it.
markPodOpened checks user identity, bot status, pod ownership, and whether the mark already exists. It does not check createdAt or a deployment date. A pre-existing account can receive a mark on its first eligible fetch after deployment. Document the deployment/no-backfill boundary, or add an explicit account-age rule before keeping this claim.
As per coding guidelines, documentation claims about repository behavior must match the code at this revision.

…prove the welcome showed
From CodeRabbit's review of #3040. markPodOpened never checks when the
account was created, so an older account gets the mark on its first eligible
request after the deploy, and the timestamp can postdate the real first
visit. podOpenedAt is written before the messages are listed, so rule out a
failed fetch or render before calling a stall a copy question. And reading
"the person's messages" now says whether they sent one, by timestamps and ids,
to match the no-message-text rule below it.

Remove the unconditional claim that the account records the answer.
The new caveat says a failed write can leave no mark after a real visit. The opening sentence, “The account already records the answer,” now contradicts that case. Change it to state that the account may record evidence.
As per path instructions, factual claims in docs/** must match repository behavior.

Use deployment age, not mark age, as the condition.
“An account older than a mark” is not a valid timing condition because the mark does not exist until it is written. Replace it with “an account created before this deployment” or the exact deployment condition.
As per path instructions, documentation must state the repository’s actual diagnostic condition.

Document the first-page guard.
messageController calls markPodOpened only when before is absent. A first authorized request with a before cursor does not set podOpenedAt. Describe this as the first authorized first-page fetch, or state the before condition explicitly.

…, not the answer
From CodeRabbit's second review of #3040. The creator-pod condition applies to
podOpenedAt and a typed first start, not to byoOpenedAt, which has no pod
check. podOpenedAt is the first FIRST-PAGE fetch (no `before` cursor) of any
pod the person created, not necessarily My Workspace. "An account older than
a mark" becomes "created before that mark's deploy". And the opener now says
the account usually records evidence, which agrees with the failed-write
caveat.

Describe the mark write as initiated, not completed.
markPodOpened starts User.updateOne(...) without awaiting it. The database write can complete after listPodMessages starts, or it can fail. Replace “It is set before the messages are read” with wording that says the write is initiated before the read. Apply the same correction to the later “mark is written before” statement.
Proposed wording

Not fixing: CodeRabbit's line-25 point ("initiated, not completed"). The caveat a few lines up already tells the reader the write is fire-and-forget (updateOne(...) not awaited) and that a failed write leaves the mark unset. That carries the meaning, so "set before the messages are read" doesn't mislead a reader who reaches line 25. This is the third review round on a docs runbook, so it merges with this note.

Tier 0 check at a16858c (operator, Launch). No seat gate is owed.
Docs only. All five of CodeRabbit's body points from 90d93b5 are fixed and agree with the code:
The creator-pod condition applies to podOpenedAt and a typed first start only. byoOpenedAt has no pod check (routes/hosted.ts calls markByoOpened(userId)).
The deploy-time condition reads "created before that mark's deploy".
podOpenedAt is the first authorized first-page fetch, with no before cursor, for any pod the person created.
The opener now says "usually records evidence", which no longer contradicts the failed-write caveat.
