Advisory Latchkey CI mirror (D206)

Kaveh's ask was to try Latchkey CI — pipelines run from .latchkey/workflows/, not just our jobs on Latchkey runners. This lands a secret-free subset of .github/workflows/tests.yml as a single advisory workflow so the two run side by side and we can compare them before switching any job over. No .github/workflows change.

Ported (.latchkey/workflows/ci.yml)

job runs-on mirrors
backend-tests (×3 shards) medium backend jest shards
frontend-tests small frontend typecheck + jest + node:test scripts
backend-checks small backend tsc:check, packages/types tsc, lint:ts
cli-lint small cd cli && npm run lint

All use no secrets, no service containers, no submodules. Latchkey dialect: checkout is automatic (no actions/checkout), runs-on: names a Latchkey size, actions/setup-node → latchkey/setup-node@1.0.1 (the fork-safe version). The backend env: values are the same fake test literals the GitHub file uses.

Left on GitHub Actions (and why)

  • service-test — service options: (the mongo nofile ulimit) are refused by Latchkey CI.
  • tool-tests (full) — needs submodules: recursive + fetch-depth: 0 for the tool-contract guard.
  • chart-lint — downloads helm / kubeconform / yq.
  • latchkey-probe / route / backstop, test-gate — GitHub-specific runner-route plumbing.
  • deploy-dev, deploy-staging, cve-scan, npm-publish, smoke-test, playwright, the macOS + privileged-docker jobs — secret / WIF / OIDC / kind bound. (npm-publish trusted publishing is bound to GitHub's OIDC issuer; it cannot move.)

How it turns on — and why merging this changes nothing yet

Merging this PR only adds the files. GitHub Actions never runs .latchkey/, and Latchkey runs it only once an owner/admin enrolls the repo in advisory mode via the dashboard (Migrate → "Move CI to Latchkey", answering Connect's question). Until then, nothing runs. In advisory mode a failure is a neutral check titled Advisory: failed that never blocks a merge.

Owner action still required (not in this PR):

  1. Enroll the repo in advisory mode (dashboard).
  2. Do NOT add any Latchkey context to branch-protection required checks while advisory — a neutral check satisfies a required one, which would let a failing commit merge. (This keeps the checks "never required," per the ask.)
  3. Fork-PR policy (confirm before enabling on pull_request for forks): Latchkey hands a fork-PR run no secrets (doc-confirmed), and these jobs use none regardless — so a fork run exposes nothing and can't gate a merge. The separate "fork commits run only after maintainer approval" gate was not stated in the docs I read; an owner should confirm it in Latchkey settings before relying on it. The advisory-enrollment gate above means this is the owner's call, not something merging this PR turns on.

Known: backend-tests will show Advisory: failed until TASK-665

The Latchkey-medium runner emits a DEP0040 punycode DeprecationWarning that breaks migrateChatTokenCopies / scrubFeedTokenCopies' strict stderr==='' assertion (the same flake that dequeued #3046 on the runner-route trial; runner route rolled back). TASK-665 (P1) fixes the two tests. Until it lands, backend-tests here will advisory-fail on runners that emit the warning — which is valid side-by-side data, and neutral, so it blocks nothing.

After ~10 runs

Post a Latchkey-vs-GitHub side-by-side (pass/fail agreement, duration, minutes) on D206, then decide which jobs switch over for real.

…D206)

Port a secret-free subset of .github/workflows/tests.yml to Latchkey CI
(backend tests x3, frontend tests, backend typecheck + TS lint, CLI lint,
frontend build) as one advisory workflow that runs beside GitHub Actions.
No .github/workflows change. Checkout is automatic, runs-on names a
Latchkey size, setup-node is latchkey/setup-node@1.0.1. Advisory mode is
an owner dashboard action, so merging this changes nothing that runs.

Explanation

The description states that the PR adds an advisory Latchkey CI workflow at .latchkey/workflows/ci.yml. It maps four ported jobs to the tests.yml jobs they mirror. It also lists jobs left on GitHub Actions, the enrollment steps, and a known backend-tests failure tied to TASK-665. It matches the raw summary and the PR objectives.

73-73: Minor · Functional Correctness · Quick win

Run the two frontend test files that the test script includes.

frontend/package.json runs scripts/signup-source.test.mjs and scripts/og-card.test.mjs in its test script. Both files exist. This job runs an explicit three-file node --test list and omits them, so this advisory check cannot report failures in those two tests. The GitHub tests.yml frontend job uses the same three-file list, so the gap is inherited from that job. The fix is still needed to make this advisory job run every frontend test that the package defines.

Suggested fix
-      - run: cd frontend && node --test scripts/generate-seo-pages.test.mjs scripts/nginx-routing.test.mjs scripts/ui-card-catalogue.test.mjs
+      - run: cd frontend && node --test scripts/generate-seo-pages.test.mjs scripts/nginx-routing.test.mjs scripts/signup-source.test.mjs scripts/ui-card-catalogue.test.mjs scripts/og-card.test.mjs

Re CodeRabbit's note on .latchkey/workflows/ci.yml:73 — the frontend node --test list omits scripts/signup-source.test.mjs and scripts/og-card.test.mjs:

Not fixing here — intentional parity. Verified against current code: .github/workflows/tests.yml:252 runs exactly this three-file list, while frontend/package.json's test script lists five. This advisory workflow is a like-for-like mirror of the GitHub frontend job so the two can be compared side-by-side; running more files only on the Latchkey side would make the mirror diverge from the thing it mirrors and produce a false Latchkey-vs-GitHub disagreement.

The underlying gap is real but inherited from tests.yml (as the comment notes): those two .mjs node:test files never run in CI today. Tracked as TASK-673 (P3) — fix the list in tests.yml, then mirror the same addition here to keep parity. The CodeRabbit comment was treated as data, verified, and triaged.

Gate (Tier 1) at a19bf11: HOLD on one job.

Faithful, secret-free subset of .github/workflows/tests.yml:

  • backend-tests: same Node 22, same fake env literals (tests.yml:181-185), same backend and cli npm ci --include=dev, same npx jest --forceExit --shard=N/3 (tests.yml:193-202). Only the schedule-only coverage branch and the artifact upload are dropped, which is right, since the mirror has no schedule trigger.
  • frontend-tests: install, typecheck and jest match tests.yml:241-250. The node:test line matches tests.yml:252 verbatim (TASK-673 noted).
  • backend-checks: identical to tests.yml:220-223.
  • cli-lint: cd cli && npm run lint is the first half of tests.yml:296 (inside tool-tests). npm test is dropped with the rest of tool-tests, and the header says so ("tool-tests (full)").
  • No secrets, services or submodules: the only hits for those words are in the header comments. YAML parses, with five jobs.
  • Left out: service-test (service container options:), tool-tests (submodules: recursive + fetch-depth: 0), chart-lint (marketplace azure/setup-helm plus binary downloads), and latchkey-probe/route/backstop and test-gate (GitHub runner-route plumbing). Each needs a GitHub-only feature. tests.yml uses no secrets at all.

Defect:

  • frontend-build has no counterpart in tests.yml. tests.yml never runs npm run build for the frontend. The header ("a subset of tests.yml") and the PR table ("mirrors vite build") both claim it does. The GitHub runs that build the frontend are playwright.yml:106 (VITE_API_URL=http://localhost:5000 npm run build) and frontend/Dockerfile:32 (with the deploy build args). So a red or green here has nothing on GitHub to compare against commit by commit, which is the whole point of the mirror. Fix, either way: drop the job, or name its real source in the header and match its command, including VITE_API_URL if playwright is the reference.

Non-blocking:

  • The mirror triggers on push: [main] while tests.yml uses merge_group (and push only on v1.0.x). The side-by-side should therefore pair each Latchkey main-push run with the GitHub merge-group run for the same tree, not the same event.
  • The PR table says frontend-build includes "seo-pages". That holds because npm run build chains generate-seo-pages.mjs, so it's fine as written.

GATE: HOLD

…sts.yml (D206)

Sable's gate found frontend-build has no tests.yml counterpart: tests.yml never
runs `npm run build` — only playwright.yml's "Build frontend" step does — so the
"subset of tests.yml" claim was false. Drop the job so the mirror is a clean,
accurate subset of tests.yml. The remaining four jobs (backend tests, frontend
tests, backend checks, CLI lint) all map to tests.yml.

Delta re-stamp at a19a980 (my HOLD was at a19bf11, review 5721964942).

  • git diff a19bf11c0 a19a98002 touches only .latchkey/workflows/ci.yml. It removes the frontend-build job (15 lines) and changes the header's "Ported here" line to end at "CLI lint." Nothing else changed.
  • backend-tests (x3), frontend-tests, backend-checks and cli-lint are byte-identical to what I verified at a19bf11. The merge base is unchanged (b741ef8), so tests.yml is the same file I compared them against.
  • YAML parses with four jobs. The PR body no longer mentions a frontend build.
  • All CI checks pass at this head.

The defect from my HOLD is resolved. Nothing new.
