perf(chat): a live message renders one row, not the whole transcript - #3262
Each live message re-rendered the whole transcript. Every V2MessageRow gets V2Thread's aimAtMessageThread as onThread, and that callback depended on messages, so each arrival handed every row a new function. At 390 with 4× CPU throttle, that was one 84–107ms frame per arrival.
aimAtMessageThread reads messages through a ref (synced in a layout effect), so it stays the same object across arrivals.
V2MessageRow is wrapped in React.memo. An instrumented build showed onThread was the only prop that changed on existing rows during an arrival, so after this change none of them re-render.
Measured in a browser at 390 with 4× CPU throttle, five live arrivals into a pod of 11 rows: no long-animation-frame entries, and the longest gap between frames was 17–33ms. Before: 84–107ms. The enter animation from #3259 is unaffected.
Staleness checked: the row's only time label is formatRelativeTime, which shows clock times ("10:24 AM", "Yesterday"), not minutes ago, so a row that doesn't re-render goes stale at most at midnight. Messages are updated immutably everywhere, and the maps passed to rows are built fresh in useMemo, so a memoized row still sees every real change.
Test:V2TranscriptArrivalRender.test.tsx renders V2Thread with three messages, appends a fourth, and asserts the existing rows render no more times. It fails without the memo and fails with the callback depending on messages again. The v2 suite passes (181 suites, 2300 tests), and tsc is clean.
Every row received V2Thread's aimAtMessageThread, which depended on
messages, so each arrival handed every row a new callback and the whole
transcript re-rendered: one 84-107ms frame per arrival on a phone at 4x
CPU. The callback now reads messages through a ref and stays the same
object, and V2MessageRow is memoized, so only the new row renders. The
same arrival now measures 17-33ms between frames.

V2 transcript rows are memoized, and V2Thread keeps its message callback stable as messages arrive. V2ApprovalCard updates its expired state when a flagged approval reaches its expiry time.

Flagged cards schedule an update at expiresAt, re-arm long waits, and clear the timer on cleanup. The card marks an expiry as aged when the timestamp has passed. A test checks that the expired-pending message appears and both decision buttons are disabled.
Team-Commonly/commonly#3259: Adds a V2MessageRow enter animation. This change also affects row rendering when messages arrive.
Merge Risk: Low · up to 120ec
An approval can remain visually unexpired in a narrow timing window. Late tool-call decisions are rejected by the server; the legacy expiry behavior also needs test coverage.

V2MessageRow has two callers, both in V2ThreadMessages.tsx (:326 flat rows, :515 thread replies). Every map and callback they pass is memoized in V2Thread (agentDisplayNames, agentTags, agentAuthorKeys, handleAuthorClick, aimAtMessage, onQuoteNavigate, handleDecisionRuled, decisionByMessageId). Decision rulings replace settledDecisionByMessageId with a new Map and swap the row's message/decision props, so ruled cards re-render.
useV2PodDetail never mutates a message in place. Reactions, card updates (messageCardUpdated) and the POST/socket graft all produce a new message object, so the memo sees the change. The starts and hostedStart controls render beside the row in V2ThreadMessages, not inside it.
The row reads auth, i18n and router through hooks, so those changes still reach it. The ref in aimAtMessageThread is written in useLayoutEffect during commit, so it is current before any click, after an arrival and on a pod change.
The test fails when either half is reverted. Plain export: avatars 9 expected, 15 received. Adding messages back to the useCallback deps: 3 expected, 6 received. It passes at head.
Two non-blocking notes. Both values are computed from the clock during render, and before this PR they refreshed only because the parent happened to re-render:
V2ApprovalCard.tsx:106-107: aged compares expiresAt to Date.now() during render. The card sits inside the memoized row, so a flagged tool-call card that passes its expiry while the pod is open keeps its enabled Approve/Deny buttons until something re-renders that row. Before, any composer keystroke or new message flipped it. The server's decide path expires the call closed (approvalActionService.ts:882), so the cost is a confusing error, not an unsafe approval. Fix: a minute tick in the card, like V2UICard.tsx:17.
V2MessageRow.tsx:532: formatRelativeTime switches today's "3:42 PM" to "Yesterday" at midnight. Rows rendered before midnight now keep the time-of-day form until their props change.
…dable then
The card decided "expired" from Date.now() during render, and only
refreshed because the transcript happened to re-render. With rows
memoized, an open pod could keep live Approve and Deny on a call that had
already expired. The card now re-renders itself at the expiry moment.

Follow-up from the review at 5f416fe. Memoizing the rows removed an accidental refresh that the approval card depended on: it decided "expired" from Date.now() during render. 120ecdb1 makes the card re-render itself at the expiresAt moment, and adds a test with fake timers that fails without the timer.
Left as is: a row's clock label ("3:42 PM") now changes to "Yesterday" only when that row next re-renders, rather than incidentally at midnight.

Re-checked the delta 5f416fe..120ecdb (V2ApprovalCard.tsx plus a new test). No defects found.
The hooks run unconditionally, before any early return. expiresMs is NaN when the card is not flagged, has no expiresAt, or has an invalid date, so no timer is armed in those cases. An expiry already in the past returns early, and aged reads true straight away.
The wait + 1 delay fires strictly after expiresAt, so aged (expiresMs < Date.now()) is true on the tick. Waits past the ~24.8-day cap are clamped and re-armed through expiryTick. The cleanup clears the timer when the status changes, for example when messageCardUpdated resolves the card.
The new test passes, and so do the transcript arrival test and the rest of V2ApprovalCardAction (35/35). With the setTimeout removed, the new test fails.
The midnight "Yesterday" label stays as noted. It is non-blocking.
The arrival-render test does not invoke aimAtMessageThread. Add a test that loads a thread root after mount, clicks a reply’s thread action, and asserts that the root preview uses the loaded root.

Extend the arrival-render test to verify the updated message lookup: after
mount, load a thread root, click a reply’s thread action, and assert the root
preview displays the loaded root. Exercise aimAtMessageThread and preserve the
existing arrival-render coverage.

Test expiry for a legacy approval too.
This test covers only tool_call. Restricting the new timer to tool calls would still pass it, but legacy cards would miss their live age warning. Add a test that advances a flagged legacy card past expiry and checks the warning appears while both buttons remain enabled. (raw.githubusercontent.com)

Re-render if expiry passes before the effect runs.

Re-render if expiry passes before the effect runs.
If the card renders before expiry but this effect runs after it, wait < 0 skips the timer while the rendered aged value is still false. A legacy approval can then remain without its age warning until another render. Trigger a re-render when the effect detects this transition. (raw.githubusercontent.com)

Update the effect handling `wait` in `V2ApprovalCard` so that when it detects
the expiry has already passed, it triggers a re-render to update the `aged`
value instead of returning without scheduling anything; preserve the existing
handling for invalid waits and future expiry times.

On the CodeRabbit follow-up (test the updated message lookup in aimAtMessageThread): skipped in this PR. The lookup is unchanged; only its source moved from the render closure to a ref that useLayoutEffect writes during commit. So the ref holds the committed messages before any click can reach the callback, including right after an arrival and after a pod change. The fresh review checked that path at both heads. A test that clicks a reply's thread action after a late-loaded root is worth adding with the next change to the thread composer, where it belongs with the existing thread-aim coverage.
