Why

Outcome. A forced rebuild (ecp admin index --force) now always publishes a generation that ranks above the one it replaces, so queries read the newest build and the post-build sweep and gc keep it. Before, every second forced rebuild was shadowed by the older generation and then deleted by the next gc. Door: two-way. No stored format changes; a revert restores the old naming. Existing cache dirs need no migration: the next build of a SHA picks a fresh .gen name. Blast radius: publish_dir_for (1 caller, build_inside_locked, which every L2 build and forced rebuild goes through).

Found while verifying FU-2026-10-22-d4d7cda5555d on the released 0.16.3. publish_dir_for reused the bare commit-dir name (branch_main__<sha>) whenever it was free. admin index --force sweeps every other same-SHA dir after publishing, so after one forced build only a .gen.* dir is left. The next forced build saw the bare name free and published there, but readers (wait_for_completion, CommitIndex::find) and the sweep rank the bare name below every generation. Observed on 0.16.3 in an isolated ECP_HOME:

Dir built_at
branch_main__2bc3… (bare, new build) 19:32:11
branch_main__2bc3….gen.…869832 (older) 19:31:09

ecp admin gc --dry-run then listed the bare (newest) dir as the one to remove, and gc removed it. After a binary upgrade this leaves queries on the old builder's graph until another build.

What changed

  • fix(build): publish_dir_for uses the bare name only when no dir of the same SHA exists under any prefix (has_same_sha_dir, one read_dir per publish). An unreadable parent or dir entry counts as taken. Otherwise it mints a fresh .gen suffix as before. The name is chosen before the build lock is released.
  • test: find_bm25_selector_cwd accepts BrokenPipe when a fast-failing command exits before its stdin is written (flaked once locally during this PR).

How to verify

Check Before (0.16.3) After
orchestrator::tests::test_publish_dir_for_bare_name_free_with_generation_sibling_ranks_above_it FAILED: returned the bare branch_main__0123… ok
orchestrator::tests::test_publish_dir_for_other_prefix_bare_sibling_gets_generation (commit__<sha> exists) FAILED ok
orchestrator::tests::test_publish_dir_for_unreadable_parent_gets_generation (returned the bare name) ok
orchestrator::tests::test_publish_dir_for_no_same_sha_dir_uses_bare_name ok ok
admin index then 4 × admin index --force, dirs after each 1, 2, 1, 2 (bare + older .gen) 1, 1, 1, 1 (newest .gen)
admin gc 11 s later removed 1 (the newest) removed 0
  • cargo test -j 4 -p egent-code-plexus --tests --no-fail-fast: 2189 passed, 0 failed.
  • cargo clippy -j 4 -p egent-code-plexus --tests: 0 warnings.
  • Review: Tier 1 self-review against the simplify checklist, plus codex. Fixed from codex: unreadable parent fell back to the bare name; a bare sibling under another prefix was ignored. Filed as pre-existing: FU-2026-10-24-266b8622508e (lock released before the rename on all OSes for Windows; generation timestamps not compared with the newest existing one).
  • CodeRabbit (5c09fc1): a DirEntry error was dropped by flatten(); now it counts as taken. The unreadable-parent test skips under root, where mode 0o300 stays readable.

publish_dir_for reused the bare commit-dir name whenever it was free. After
a forced build's sweep kept a `.gen.*` dir and dropped the bare one, the
next forced build published under the bare name, which readers and the
sweep rank below every generation: queries kept reading the older build,
the sweep kept it, and the next gc deleted the new one. After a binary
upgrade the new builder's graph was shadowed by the old builder's.

The bare name is now used only when no same-SHA generation exists.
Verified end to end: four forced rebuilds leave one dir each time, the
newest, and gc then removes nothing.

📝 Walkthrough

The build orchestrator now checks for existing directories with the same SHA before selecting a publish path. The test helper also accepts BrokenPipe when writing optional stdin.

Changes: Publish directory selection

Layer / File(s) Summary
Same-SHA directory selection
crates/ecp-cli/src/build/orchestrator.rs
The publish flow selects a generation directory when a same-SHA directory exists or the parent cannot be read. It selects the bare path when no same-SHA directory exists. Tests cover these cases. The path is selected before the build-lock handle is dropped.

Test stdin pipe handling

Layer / File(s) Summary
Optional stdin handling
crates/ecp-cli/tests/find_bm25_selector_cwd.rs
spawn_ecp accepts BrokenPipe when writing optional stdin. Other write errors still fail the test.

Forced-rebuild publish selection works as described in the common case. Two small gaps remain: a rare directory-entry read error could still lead to a bare publish name, and one new test fails when run as a privileged user. Both are quick fixes and neither is likely to affect normal use.

Review follow-up. A bare sibling under another prefix (commit__<sha>
built before a branch pointed at it) ranks against a new bare dir by
mtime, and a failed read_dir fell back to the bare name; both now publish
a fresh generation. The name is chosen before the build lock is released,
so the scan adds no work to the unlocked window before the rename.

find_bm25_selector_cwd: a command that fails fast can exit before its
stdin is written; accept BrokenPipe there instead of panicking.

explicitly instead of discarding errors with `flatten()`. Return `true` when an
entry read fails, preserving the existing same-SHA directory behavior for
successfully read entries.
- Line 907: Update the unreadable-parent test around fs::set_permissions so it
does not rely on permissions denying read_dir when run with elevated privileges;
guard the test for privileged users or inject a deterministic read error, while
retaining an assertion that exercises the read-error branch.

flatten() dropped DirEntry errors, so a failed entry read could still
publish the bare name below an existing generation. The unreadable-parent
test now skips when the process can read a 0o300 dir (root).
