The homepage intro videos stream over HLS at up to 1080p60, with both videos rendered again from their fframes examples. The Why page sends Plausible events for plays, watch progress, shares and installs, and ends the film on a "make your own" screen.

Homepage intro: progressive MP4 → HLS

Before After
Intro (fframes-demo) one 720p MP4, 1.4 Mbps (25 MiB file limit) 1080p60 / 720p / 480p, ~6 Mbps at the top
Made of Motion (A/B variant B) one 1440×1080 MP4 1440×1080 / 960×720 / 640×480
Codecs AV1 + H.264 MP4 H.264 HLS, 4 s fMP4 segments, 720p H.264 MP4 fallback
flowchart LR
  V[figure video<br/>data-stream / data-fallback] --> N{native HLS?}
  N -- Safari, Chrome --> S[video.src = master.m3u8]
  N -- no --> M{MediaSource?}
  M -- Firefox --> H[load vendor/hls.min.js<br/>on demand] --> S2[hls.js + capLevelToPlayerSize]
  M -- no --> F[720p MP4]
  S -. error .-> F
  S2 -. fatal error .-> F
Loading
  • scripts/landing-video.sh <render> [name] writes landing/hls/<name>/ and the fallback MP4, and rejects any file above 25 MiB.
  • landing-worker/ sets data-stream and data-fallback for variant B instead of the AV1 and H.264 <source> elements.
  • examples/fframes-intro and examples/made-of-motion were rendered again from main; their frames match the live cuts (PSNR 35–42 dB against the old compressed files).

Important

This commits 179 MB of HLS segments to git, the same way as examples/the-why/landing. Move them to R2 if the repository size becomes a problem.

The Why page

Plausible event Props
Film play from: hero, player
Film progress percent: 25, 50, 75 (from the played ranges, so seeking does not count)
Film finished, Film replay, Film error reason for errors
Scene play scene
Fact preview fact, on click only
Share method: native, copy link; location
Copy command command: skill, cargo
GitHub click location, path (same goal name as the homepage)
Outbound click location, host

Note

Add each event name as a custom event goal in Plausible to see it on the dashboard.

Other changes:

  • End screen on the film: Watch again, Share the film, Make your own.
  • New closing section with the npx skills add and cargo fframes new commands and copy buttons.
  • hls.js (540 KB) loads only when a player comes near the viewport, not with the page.
  • The hero image is preloaded, decorative motion follows prefers-reduced-motion, and the dust canvas stops when the hero is off screen.
  • VideoObject structured data for search; the header links to the homepage in the same tab.

Verified

  • wrangler dev: variant A plays natively at 1920×1080; variant B through hls.js; the MP4 fallback plays when a playlist returns 404.
  • npm run build:landing and typos pass.
  • The Why: every event above fires in Chromium; the end screen and the closing section render at 1440 px and 390 px.

Summary by CodeRabbit

  • New Features
    • Landing-page videos now stream in adaptive HLS quality, with native playback where supported and MP4 fallback options.
    • The featured film includes replay and sharing actions, plus setup commands with copy buttons and links to related projects.
    • Video pages now provide richer search and sharing previews.
  • Improvements
    • Decorative animations respect reduced-motion preferences, and background effects pause when not visible.
    • Landing-page video playback adapts to player size and loads streaming support when needed.

Plausible tracks plays, watched share of the film, scene plays, shares,
copied commands and outbound clicks. The film ends on a screen with replay,
share and a link to the new make-your-own section with the skill and cargo
commands. hls.js loads only near a player, the hero image is preloaded,
decorative motion follows prefers-reduced-motion, and the page describes
the film as a VideoObject for search.
The intro and the Made of Motion variant play from 1080p, 720p and 480p
HLS renditions instead of single progressive MP4s. The 25 MiB per-file
limit had held the intro at 720p and 1.4 Mbps; segments sit far below
it, so the stream now goes up to 1080p60. Browsers with native HLS play
it directly, others load hls.js on demand, and a 720p MP4 remains as the
fallback. The AV1 files are gone. scripts/landing-video.sh produces both
from a render; both videos were re-rendered from examples/fframes-intro
and examples/made-of-motion.

📝 Walkthrough

The pull request adds HLS video delivery and MP4 fallback playback to the main landing page. It also updates the THE WHY landing page with revised video controls, motion handling, analytics events, and page content.

Changes: Main Landing HLS Playback

Layer / File(s) Summary
Package HLS renditions and fallback
scripts/landing-video.sh, landing/hls/*
The script generates three HLS renditions and a progressive MP4 fallback. The added playlists define three variants for each of two videos.
Serve and initialize HLS playback
landing/_headers, landing-worker/index.js, landing/index.html, landing/vendor/hls.LICENSE.txt, typos.toml
The landing page selects native HLS or hls.js and uses MP4 as a fallback when playback is unsupported or fails. Worker rewriting, MIME mappings, and the hls.js license support the playback setup.

THE WHY Landing Experience

Layer / File(s) Summary
Film playback, completion, and motion
examples/the-why/landing/README.txt, examples/the-why/landing/app.js, examples/the-why/landing/index.html, examples/the-why/landing/style.css
The player initializes native HLS or lazily loads hls.js, tracks watched progress and completion, and shows replay actions. Dust animation follows the reduced-motion setting and canvas visibility.
Analytics and page actions
examples/the-why/landing/README.txt, examples/the-why/landing/app.js, examples/the-why/landing/index.html, examples/the-why/landing/style.css
Event helpers add page-area attribution and deduplication. The page adds structured video data, sharing and copy actions, links, and responsive styles.

Validate the video output name before merging: a malformed invocation can replace a landing asset and bypass the fallback size limit. The Why page’s playback metrics also need correction.

Track an HLS script-load failure as a film error.

If vendor/hls.min.js fails to load, this branch reports the failure but does not emit the documented Film error event. Emit the event in the catch path so the error metric includes failed player initialization.

Record Film play when the film starts.

This click emits Film play even if initialization or video.play() fails. A visitor who starts the film through native video controls can also play it without this event. Record the event from the movie’s play event, and retain the button source when one initiated playback.

Move the Film play tracking from the button click handler to the movie’s play

otherwise.

Restrict name before constructing output paths.

If name is ../poster.jpg, out resolves to landing/poster.jpg. Line 64 deletes that asset and replaces it with an HLS directory. The fallback also escapes $tmp, so the size check misses it. Accept only a single filename component before either encode starts.

Review comment at @scripts/landing-video.sh at line 23:
Validate `name` as a single filename component before constructing `out` or
starting either encode; reject names containing path separators or traversal
components so neither output path can escape its intended directory.
