fix(auth): detect and surface expired agent auth instead of silent retries - #666
Conversation
…tries Root-cause of item #164's 15h incident: diagnostic_suffix preferred stdout over stderr, discarding real CLI error text; the only failure classifier was rate-limiting, so an expired-auth failure fell through to cooldown-and-retry against a credential that fails identically every time. - diagnostic_suffix now always includes a non-empty stderr tail alongside stdout instead of only falling back to it when stdout is empty - auth_runner::is_auth_expired + ExitKind::AuthExpired classify expired-auth failures distinctly from rate limits; the interactive retry loop now prompts for re-auth instead of rotating profiles - cli::work::handle_auth_expired (split into work_auth_expiry.rs to stay under work.rs's frozen LOC limit) intercepts before classify_and_cooldown, fails the job immediately (fatal: true, no retry-budget burn), applies an idempotent auth-expired label, logs the alert to both stderr and the job's own log file, and reuses notify_human_gate for immediate alerting - work_item_pipeline's sdd_loop map_err sites short-circuit their own RetryPolicy via StepResult::Failed instead of a generic Err Agentflare-Agent: claude-code Agentflare-Branch: task/173-implement-detect-and-surface-agent-auth Agentflare-Item: 173 Agentflare-Session: d168de95-65a5-4e8c-b013-83e56df9cc97

🎯 Functional Correctness | 🟠 Major | ⚡ Quick win
Check authentication expiry before rate-limit matching.
When a nonzero-exit message contains both "401 unauthorized" and "try again", categorize_exit returns RateLimited first. run then retries instead of taking the terminal AuthExpired path. Reverse these checks and add an overlap test.

Handle the concurrent label-creation conflict.
labels has a unique active (name, project_id) index, so concurrent calls cannot create duplicate auth-expired labels. However, label::create uses a plain INSERT, and ensure_auth_expired_label converts a uniqueness error to None. The losing job therefore skips item_add_label and leaves its item unlabeled. Re-read the existing label after a creation conflict, and add a concurrent test.

…limit cooldown never fires for autonomous dispatch (#664) * Both call sites (the two identified in the bug report as the root cause) are fixed, and there are no other callers of `finish_workflow_failed` left unpatched. Summary of verification: - Both `finish_workflow_failed` call sites in `execute_workflow` now fold the failing step's `last_error` into the error message, exactly as prescribed. - `crates/flare-workflow` full test suite passes (I reran it, including the new `workflow_level_error_preserves_the_failed_steps_real_reason` regression test). - The main `agentflare` binary compiles and its 3 `classify_and_cooldown` tests pass (I ran this myself — the implementer's own session ended without ever confirming this, having only started it as a background task and then stopping without waiting for the result, which is exactly the kind of unverified completion this process asks reviewers to catch). - Fallback behavior (`state_store.load(...).ok()`) is safe if the store read fails — degrades to the generic message rather than panicking. - No other `finish_workflow_failed` call sites were missed. …953) A human (or another instance's finalize) merged an item's PR while its job was still running, and the head branch went with it. `done` then tried to push a branch that no longer existed, and the item was left wedged in "started" with its PR record stripped -- a state nothing could recover from, because the sweep's self-heal reads the PR number out of that same record (item #283 / PR #910, item #173 / PR #666). `done` now asks GitHub whether the PR it tracked has already merged, and when it has, completes the item instead of pushing. Two conditions keep it honest: - it keys on `metadata.pr`, and `redispatch` clears that -- so an item handed back for more work carries no PR reference and can never be completed by someone else's merge; - the merge has to have covered the branch. A branch tip that moved on after the merge holds work the PR never carried, and that work is not completed away. The PR record survives the completion: it is what lets the review sweep find the PR again. Also adds `AgentflareMcp::github_client_override`, a GitHub-client test seam in the same shape as the repo-root and backend-db overrides, so a code path that has to ask GitHub about a PR can be driven end to end against a mock server instead of only at the helper level. Summary
Root-causes item #164's 15h incident: an expired-auth dispatch failure had its real stderr error text silently dropped by
diagnostic_suffix(stdout preferred over stderr), and with no auth-expiry classifier the failure fell through to the rate-limit cooldown-and-retry path — burning the entire retry budget against a credential that fails identically every time.agent_launch::diagnostic_suffixnow includes a non-empty stderr tail alongside stdout instead of only falling back to it when stdout is empty.auth_runner::is_auth_expired+ExitKind::AuthExpiredclassify auth-expiry distinctly from rate limits, with a conservative starter phrase list (re-authenticate / session expired / invalid api key / 401 unauthorized, etc.). The interactive retry loop (auth_runner::run) now prompts for re-auth on this case instead of rotating to a differently-broken profile.cli::work::handle_auth_expiredintercepts beforeclassify_and_cooldown: fails the job immediately (fatal: true, skipping the job queue's retry budget viaagentflare-jobs::queue's existing fatal short-circuit), applies an idempotentauth-expiredlabel, logs the alert to both stderr and the job's own log file, and reusesnotify_human_gatefor immediate human alerting instead of 15h of silence.work_item_pipeline's twosdd_loopmap_errsites short-circuit their own step-levelRetryPolicyviaStepResult::Failedinstead of a genericErr, so a surfaced auth-expiry message isn't retried into aWorkflowError::StepFailedblob indistinguishable from a network blip.handle_auth_expired/ensure_auth_expired_labelwere split intosrc/cli/work_auth_expiry.rs(+work_auth_expiry_tests.rs) to keepwork.rsunder its frozen LOC-gate limit, mirroring the existingwork_duplicate_pr.rs/work_duplicate_pr_tests.rssplit already in this file.build_finalize_step's onlymap_err(theitem_doneMCP call) was confirmed unrelated to agent-dispatch/auth failures and left untouched, per the item's explicit scope carve-out.Test plan
