REVIEW_APPROVED

The branch meets every acceptance point, and I found nothing blocking.

  • Checked against the spec:
    • force=true with no force_reason, or only whitespace, is rejected (item_force.rs:35-52).
    • With a reason, the override is still refused unless one of three conditions holds: the owner's job is recorded as finished in the job queue, a failure comment was posted after the current claim was taken, or the caller is on the item's branch with it pushed and the PR passing or merged (item_force.rs:183-210).
    • A successful override posts an audit comment naming the action, prior owner, new owner, which condition matched, and the reason.
    • Auto-release needs both a finished job and a failure comment, runs on every supervisor discovery tick (dashboard/server.rs:204), and leaves the worktree alone.
    • Normal claim expiry is unchanged: when nobody else holds a live claim, forcing does nothing extra and the usual path runs.
    • force and force_reason work the same way as the existing send convention.
  • Things I checked that turned out safe:
    • A forced release then runs the normal worktree cleanup, which could have destroyed the dead job's work. It can't: cleanup refuses a worktree with uncommitted changes and only removes the worktree folder, never the branch or its commits (flare-git-core/src/worktree.rs:1240-1269).
    • The "failure comment posted after the claim was taken" check is sound. Comment and claim times use the same seconds-based clock, and the comparison includes the same second. A job re-taking its own claim resets the claim's start time, but the job still posts its failure comment after that, so it still counts.
  • Tests: I ran cargo test --bin agentflare item_force and all 11 passed.
    • I did not re-run the one test that fails elsewhere (claim_self_repair_defers_when_another_workstation_already_holds_a_live_claim). This branch doesn't touch supervisor*. The test hardcodes the owner flared:c997d745ae66, which supports the implementer's guess that it's an environment clash, but I haven't confirmed that on master either.
  • Non-blocking notes:
    • check_merge force=true can promote an item that never reached review and has no live claim, using only "the PR is merged" as the check. That goes slightly beyond the spec, but it's audited and it's exactly what incident feat(worktree): share sccache across worktrees when available (#133) #299 needed.
    • As documented, a forced takeover moves the claim before done runs, so it stays with the caller if done then fails.
    • Auto-release only covers daemon-dispatched jobs (owners shaped like <agent>:<job-id>). Session-style owners are never treated as dead, which is the conservative choice.

Opened by claude-code on flared:c997d745ae66 for item #639 via agentflare.

Summary by CodeRabbit

  • New Features
    • Added force overrides for releasing, completing, or checking items held by another active claimant. Overrides require a reason and qualifying evidence, and are recorded for review.
    • Merged pull requests can now be marked complete even if the item was not previously in review.
    • Claims are automatically released when the owner’s job has ended and a terminal failure is recorded.

…e/done/check_merge (#639)

- release|done|check_merge accept force=true + required force_reason; refused
unless the claim owner's job is terminal in the job queue, a terminal
'agentflare work — failed' comment was posted since the claim was taken, or
the item's PR is pushed with passing/merged CI. Overrides post an audit
comment (action, prior owner, new owner, evidence, reason).
- check_merge force also promotes a not-in_review item whose PR is merged.
- Supervisor discovery tick auto-releases claims whose owner job is dead AND
carry a post-claim terminal failure comment, no force call needed.
- Normal TTL self-clear behavior unchanged.

📝 Walkthrough

Walkthrough

Adds reasoned force overrides for item release, completion, and merge checks. Qualifying evidence permits a live claim takeover. Forced merge checks can promote merged items to completed. The supervisor discovery tick also releases eligible claims held by terminal jobs.

Changes

Item claim recovery

Layer / File(s) Summary
Validate and take over item claims
src/mcp_server/types.rs, src/mcp_server/item_force.rs, src/mcp_server/item.rs, src/mcp_server/tests/*
Item requests accept force_reason. Forced operations validate the reason and takeover evidence, transfer an eligible claim, and record an audit comment. Responses include force details when applicable. Tests cover validation, evidence, and claim ownership.
Promote merged items to completed
src/mcp_server/item.rs, src/mcp_server/item_force.rs, src/mcp_server/tests/item_force_tests.rs
A forced merge check can promote a merged item that is not in in_review. Successful promotion completes the item, finishes the claim, unblocks dependents, and performs worktree and PR-label cleanup.
Release eligible dead claims
src/mcp_server/item_force.rs, src/dashboard/server.rs, src/mcp_server/tests/item_force_tests.rs
The discovery tick runs an automatic claim-release sweep. The sweep requires both a terminal owner job and a terminal failure comment since claim acquisition, then releases the claim and posts an audit comment.

Another caller can take over an active claim by posting a fabricated failure marker. Automatic releases can also lose their audit record if the write fails. Fix both before merging.

Make auto-release and its audit comment atomic.

item::release commits before auto_release_dead_claims calls comment::create. If comment creation fails, the claim stays released, the error is discarded, and the released claim is counted as successful. The next sweep cannot retry that claim because the release deletes it.

Move the release, assignee cleanup, and comment insertion into one transaction. Commit only after all operations succeed. with_backend_db does not provide this transaction.

Bind terminal failure evidence to the claim owner.

terminal_failure_since accepts a failure marker from any caller. A caller can post that marker and use it to force takeover of another owner’s live claim. The same marker can later pass auto_release_dead_claims after that owner’s job terminates.

Require the marker author to match the claim owner in both call sites.

Brings in #807 (gated force-override for claim/release/done/check_merge).
Conflicts were adjacent lines only (module list; done's no_pr field next
to with_forced). Semantic reconciliation:
- The force gate's "PR has passing CI" evidence also accepts
PrCiStatus::AwaitingReview (green CI held only by a required review),
which this branch split out of Passing.
- promote_forced uses new mark_completed_forced: this branch gates
mark_completed to started/in_review so a late finalize can't revive an
item, but the audited forced promotion legitimately completes an item
still in backlog whose PR is merged. It still refuses cancelled or
  completed items.
- Upstream's item_force_tests construct Passing with this branch's
  head_sha field.
