PR #812's ubuntu-latest build showed the previous nextest.toml override (300s kill) wasn't the bottleneck: pause_then_resume_continues_the_same_run_in_the_same_worktree was panicking on its own 60s internal deadline at 62.4-62.5s on all 3 tries, well before nextest would ever kill it. The paused driver's wind-down genuinely hadn't finished by 60s under that run's load. Raise the test's own deadline to 150s for real margin, and update the nextest.toml override comment to reflect what actually happened. The prior comment claimed the sccache-action post-job stats print sees a dead server on windows-latest and always reports 0/0. Today's CI run on this branch shows the opposite: the post-job print and this explicit step report identical, healthy stats (533 requests, 329 hits, 90.88% hit rate). Rewrite the comment to state only what's verified instead of an unconfirmed mechanism. Agentflare-Agent: claude-code Agentflare-Branch: task/651-ci-cap-nextest-slow-timeout-at-60s-and-f Agentflare-Item: 651 Agentflare-Session: 24963970-bb85-4934-bf62-b1a92dc23872

The global cap dropped to 60s in this PR, but this one test polls on a real Instant::now() + Duration::from_secs(60) deadline (see its own comment), so nextest's 60s kill now races the test's own 60s deadline and wins by milliseconds -- confirmed on PR run 36113600932, all 3 tries timed out at 60.00-60.006s. Every other long Duration found nearby in the suite is a configured ceiling passed into the function under test, not a real wait in the test's own control flow, so none of those need an override -- verified by reading each test body, not just the grep hit. Restoring 300s/5 for just this test matches the value already proven safe here across 6 measured CI runs before this change (typical runtime 3.6s). Summary
period=30s, terminate-after=2,retries=2unchanged). Measured on ci.yml's windows-latestbuildjob across run 36074365887 + 5 other recent runs: longest legitimate test is 25.5s (windows) / 21.2s (ubuntu), nothing near 60s. Hung tests always die at exactly the old 300s boundary then pass on retry in 1-3s, in bursts of 4-6 concurrent hangs filling all 4 worker slots at once (not a single trailing straggler). Windows wall time tracked timeout count almost exactly (0 -> 387s/425s, 1 -> 579s, 5 -> 818s, 6 -> 982s/1066s), so each burst cost 5 minutes. This caps the cost per hang at 60s without touching the legitimate range. Root cause is tracked separately in item fix(release): use plain tag ref for SLSA provenance reusable workflow #314.sccache --show-statsstep right aftercargo nextest run(beforecargo test --doc), plus a comment documenting what's actually verified about sccache on windows-latest (see below) instead of an earlier, unconfirmed "server already dead" theory.sccache — confirmed active on windows-latest, cause of the earlier 0/0 unconfirmed
Baseline: run 36074365887 reported 0 compile requests / 0 cache hits on windows-latest in the sccache-action's post-job stats, despite a compile phase slower than ubuntu's (so it wasn't just "nothing to build").
This PR's own windows-latest run, completed cleanly (not cancelled):
https://github.com/getappz/agentflare/actions/runs/36108680940 (job
build (windows-latest))Both the explicit
sccache --show-statsstep and the sccache-action's own built-in post-job print report these same numbers in this run — so, at least here, the action's built-in stats print is not broken, contradicting the earlier "dead server" theory documented in a previous revision of this PR. I could not pin down with certainty what made the earlier run report 0/0 (candidates: a fully warmrust-cachehit meaning nothing needed compiling at all that run vs. a real wrapper-not-engaging bug — the evidence doesn't distinguish these). Left the explicit step in as a near-free duplicate read of the same stats, and rewrote the comment in ci.yml to state only what's verified. Flagging the open question rather than asserting a mechanism I didn't confirm.Before/after timing — not warm-to-warm comparable; documented instead
Tried to get a clean master baseline to compare against, since PR-run timings alone aren't comparable to master's. Could not get one: checked the last 10 pushes to
masterand everybuild (windows-latest)/build (ubuntu-latest)job either gotcancelledor the run's overall conclusion wasfailure— none completed a full, uncancelled build recently to measure from. That looks like a separate, pre-existing CI health issue onmaster, out of scope for this diff. This PR's own windows-latest run (36108680940) also hit
rust-cache:No cache found(full cache miss, not a warm restore), so its timing isn't comparable to the task's warm-cache historical baseline (387s/425s for 0 timeouts) either. Reporting the actual cold-cache numbers for transparency rather than a misleading comparison:build (windows-latest): 902s wall time total. Compile: 5m13s (313s). Test execution: 511.02s, 3599 tests run, 0 timeouts (noTMT/retry lines in the log). 0 skipped beyond the 8 that are always skipped.build (ubuntu-latest): 423s wall time total (same run).Because this run had 0 timeouts, it doesn't itself demonstrate the 300s->60s cap paying off — there was nothing to cap. The change is prophylactic: the next burst of 4-6 concurrent hangs costs at most 60s each instead of 300s each, per the measurements in the Summary above.
