Implementing the Jev typed-decision layer — wiring the worktree and checking task scope.
The decide work already merged via #851; this branch is stale. Checking whether master's version kept the review fixes or diverged.
All targeted suites green. Running fmt and clippy verification now.
Clippy clean. Running the full workspace suite as final verification.
One suite shows a failure — digging into which test failed.
One failure in mcp_prompts::tests::optimize_review_returns_full_skill_body — checking whether it's related to this task's changes.
The code path looks correct on inspection — adding a temporary debug print to see the actual text.
Status: no code changes made — item #338's decide work is already merged to master via #851 (commit 0d08b9b); this branch's PR #860 is closed and the branch is stale (behind master, which also has follow-ups #853 capture, #849 mbx). Committing here would only diverge further, so I verified instead.

Verification run on this branch (all foreground):

  • Targeted suites green: decide 45, jev_router 10, skill_rerank 11, agent_model 7, judge_shadow 6 — 0 failed.
  • cargo fmt --all --check: clean. cargo clippy --locked --workspace --all-targets --all-features -- -D warnings -A unsafe_code -A clippy::pedantic: clean.
  • Full cargo test --workspace: 2433 passed, 1 failed — the single failure is mcp_prompts::tests::optimize_review_returns_full_skill_body, unrelated to this task. Root cause confirmed via debug print: the test writes real user state (set_active → ~/.local/state/...) and this sandbox mounts that path read-only (Read-only file system, os error 30), so it gets the "Failed to persist…" error text instead of the skill body. My branch touches none of mcp_prompts.rs, flare-code state, or the skill file.

Concerns for reviewer/judge:

  1. Item fix: vent tag union + flare-docs fetch-outcome observability #338 is still "In Progress" though its work merged — it (and the stale task/338 branch) should be closed/cleaned up, not re-dispatched.
  2. The failing test is a real test-hygiene issue (writes real ~/.local/state without the existing FLARE_CODE_STATE_DIR_OVERRIDE guard) worth a small follow-up on master, but out of scope here.
  3. Branch-vs-master deltas in decide files (e.g. base-URL guard strictness, session-only vault placement) suggest master merged a different revision than this branch's 50f4fed fixes — worth a glance that no intended fix was lost, though behavior looks equivalent-or-stricter on master.

Opened by opencode on flared:51bb8de6c33b for item #338 via agentflare.

Summary by CodeRabbit

  • New Features
    • Added an optional AI-assisted decision layer with decide ping checks and decide report summaries.
    • Added an optional Jev router that can suggest a model or subagent based on prompt difficulty; existing routing remains the fallback.
    • Added optional AI-assisted skill reranking, with shadow mode to compare suggestions without changing selected skills.
    • Added shadow comparisons for pipeline decisions, available in decision reports.
    • Improved model-aware routing and skill selection using detected agent models.

📝 Walkthrough

Walkthrough

The change adds a typed Jev decision client with provider configuration and shadow logging. It adds model detection and integrates Jev decisions with model routing, skill selection, and SDD judge comparisons. CLI commands report shadow results and check decision connectivity.

Layer / File(s) Summary
Decision types, provider, and client
src/decide/types.rs, src/decide/provider.rs, src/decide/client.rs, src/decide/mod.rs, src/vault.rs, src/dev_vars.rs
Adds typed questions and answers, OpenRouter and Cloudflare request construction, credential lookup, response parsing, and bounded request handling.
Shadow log and CLI
src/decide/shadow.rs, src/cli/decide.rs, src/cli/mod.rs
Adds JSONL shadow recording and per-site summaries, plus decide ping and decide report commands.
Agent model detection
src/agent_model.rs, src/hook.rs, src/main.rs
Detects a model from hook input, transcript data, or Claude configuration. Supplies the result in routing contexts.
Jev model router
src/optimize/jev_router.rs, src/optimize/mod.rs, src/optimize/runtime.rs
Adds the jev router. It compares eligible prompts with the keyword-router decision and records the comparison.
Skill reranking
src/skill_rerank.rs, src/hook.rs, src/main.rs
Adds off, shadow, and apply modes for Jev skill selection and connects candidate fetching and selection to the hook.
SDD judge shadow comparison
src/work_item_pipeline/judge_shadow.rs, src/work_item_pipeline/judge_shadow_tests.rs, src/work_item_pipeline.rs
Adds bounded state snapshots and detached Jev comparisons for SDD judge actions. The Claude action remains the applied decision.

The new Jev decision features are off by default and fall back to the existing logic when they fail. The remaining issues affect diagnostics: an invalid timeout setting is ignored without any warning, and shadow comparison data can be misleading for long plans or for judge actions that are later rejected. The change is mergeable with follow-up.

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Reject a malformed AGENTFLARE_JEV_TIMEOUT_MS.

The code ignores a value that does not parse, such as 3s or -1, and uses the 3000 ms default without any message. A user who sets this value to bound hook latency gets no signal that the setting has no effect. The same function rejects an invalid AGENTFLARE_JEV_BASE_URL with DecideError::Config. Handle the timeout the same way. Also reject 0, because a zero timeout in ureq makes every call fail.

Proposed fix
-            timeout: Duration::from_millis(
-                val("AGENTFLARE_JEV_TIMEOUT_MS")
-                    .and_then(|v| v.parse().ok())
-                    .unwrap_or(DEFAULT_TIMEOUT_MS),
-            ),
+            timeout: Duration::from_millis(match val("AGENTFLARE_JEV_TIMEOUT_MS") {
+                Some(v) => v.trim().parse::<u64>().ok().filter(|ms| *ms > 0).ok_or_else(|| {
+                    DecideError::Config("AGENTFLARE_JEV_TIMEOUT_MS must be a positive integer".into())
+                })?,
+                None => DEFAULT_TIMEOUT_MS,
+            }),

Based on learnings: "validate configuration values ... as early as possible" and "fail fast with an explicit error ... rather than silently falling back to a default."

🗄️ Data Integrity & Integration | 🟡 Minor | ⚡ Quick win

Do not record a rejected judge action as an applied decision.

If the judge selects insert_task without task_model_tier, this call records the action before the later validation rejects it and retries the step. An over-limit fix_round is recorded before the loop fails. Both rows distort the shadow agreement report. Record the comparison only for actions that pass the loop’s validation.

Keep the current task’s position in the shadow state.

When current_task_index is 20 or greater, the first-20-entry limit removes the current marker. The state also omits the index and total task count. Jev can therefore receive identical state for a plan that ends at the current task and a plan with another task, although those plans require different completion actions. Include the index and total count, or use a bounded plan window that includes the current task.

Closing as superseded, fourth copy of the same stale branch (see #854, #858, #860). #851 is merged; the generating-side fix is #861 (agentflare item #712). The other workstation (flared:51bb8de6c33b) needs the new build and a reset of its task/701 branch / local item before it stops re-opening this.
