Walkthrough

The changes add schema-filtered call facts to CRM completion mirrors, schedule eligible workflow leads when created, and suppress unreliable catalog diagnostics when wait-event topics are unknown.

Changes

CRM call facts

Layer / File(s) Summary
Extract and mirror call facts
app/ai/voice/agents/breeze_buddy/crm_mirror.py
The mirror extracts trimmed, scalar, schema-approved facts and adds them to terminal call.completed payloads before background submission.

Workflow lead dispatch

Layer / File(s) Summary
Schedule created workflow leads
app/ai/voice/agents/breeze_buddy/dispatch/taps.py, app/main.py, tests/crm/test_dispatch_schedule_tap.py
A registered created hook schedules eligible workflow leads through a background task. The hook fails open, and tests cover filtering, registration, and failures.

Catalog validation

Layer / File(s) Summary
Handle unknown wait topics
app/crm/outreach/catalog_laws.py
Catalog checks skip send-variable and action-argument diagnostics when a wait-event topic is missing from the catalogs.

Some valid templates can lose their CRM completion event, and the test formatting can block CI. Both should be corrected before merge.

🗄️ Data Integrity & Integration | 🟠 Major | ⚡ Quick win

Reserve completion-call argument names in call_facts.

expected_callback_response_schema accepts arbitrary dictionary keys. If it declares a key such as lead_id, customer_id, call_id, or outcome and the call metadata contains that value, call_facts expands it alongside the same explicit keyword in both call.completed calls. Python raises TypeError before mirror_to_crm runs, so the completion event is not recorded. Exclude every argument supplied explicitly by those calls before adding a fact.

Verified at 90246f8e (one commit, merge-base dbf32fa5 = release, merges clean; no conflict with #1126, which touches the same file). Locally on a worktree: tests/crm 1055 passed · pyrefly 0 · boundary guard clean. The tap and the fact-reader were both driven directly, and the catalog change was driven with a definition that has one unknown listening topic.

Verdict: REQUEST CHANGES — the dispatch half is right and I want it today, but the facts half crashes on a name a merchant will pick, and the catalog escape hatch is far wider than the problem it opens.

Why the dispatch half matters, with today's numbers. I traced this on prod this morning from the other end. A Flipkart workflow lead sat in BACKLOG untouched: dispatched_at null, unlocked, attempt 0, next_attempt_at equal to its insert time. Prod holds 17,035 TELEPHONY BACKLOG rows, 16,788 of them older than that lead — 9,520 nammayatri 4 rides target rows whose config window is 12:00 to 12:01 IST and can never drain, plus 6,905 order-confirmation rows. reconcile_backlog_to_zset pages the oldest 1000 by next_attempt_at, so a workflow lead is behind roughly sixteen thousand rows that will never leave. It is not 60 seconds of silence — it is forever. This PR is the fix, and the tap is in the right seam.

🔴 MAJOR — a declared answer named outcome (or any of six others) loses the whole call.completed letter, silently.
call_facts returns merchant-authored names and the call site splats them: mirror_to_crm(…, outcome=lead.outcome, …, **await call_facts(...)). The explicit keywords at that call are merchant_id, external_id, lead_id, phone, occurred_at, customer_id, call_id, outcome, enrollment_id, direction, started_at, ended_at, customer_name. A template whose expected_callback_response_schema declares any one of them raises TypeError: got multiple values for keyword argument 'outcome' — inside _tap(), which is spawned, and spawn_background_task logs and swallows. So the letter never reaches the spine: no call.completed, the run's listening square never resolves, and the plan sits until max_age_days. The template schema is the one place a merchant names things freely, and outcome is the first word anyone reaches for when asked what the call concluded.
Fix: skip reserved names inside call_facts with a warning (a frozenset of the mirror's own keyword names, spelled beside the signature it mirrors), or hand the facts over as one dict the mirror merges itself. Either way it wants the red test: a schema declaring outcome still produces a letter.

🟠 MAJOR — one unknown listening topic switches off variable checking for the entire document.
The unenumerable flag is computed once over every wait_event topic and then guards both if fact not in allowed and if name not in allowed. So a plan that listens on one topic the catalog cannot enumerate loses the check for every send blank and every action arg, including the door's own declared fields. Driven on the branch:

listen topic KNOWN -> ["send node msg: variable '1' <- 'totally_bogus_typo' is not a declared variable field …"]
listen topic UNKNOWN -> []

A typo in a template blank now publishes and turns up as a blank parameter at dispatch, with a customer waiting. The problem being solved is narrow and real — a call's declared answers ride in as facts_<square>_<name> and no catalog can enumerate a template's callback schema — so make the exemption that narrow: allow the unenumerable facts_<square>_* names for the squares that listen on an unenumerable topic, and keep every other name checked. Worth its own test, since the widening is invisible in normal use.

🟡 MINOR — the top-level-wins merge lets buddy's own scratch space answer for a declared fact.
value = meta.get(name, nested.get(name)) reads lead.metaData first and metaData['outcome'] second. metaData is also where buddy writes its own bookkeeping — cleanup: "stuck_processing_timeout", abort_reason, pre-check counters. A template that declares a field buddy already uses at the top level gets buddy's value, not the agent's. The docstring explains why both are read; it does not say why the scratch space wins over the hook's own nested claim. Prefer nested and fall back to top level, or say why not.

⚪ NIT — one extra template read per completed call. call_facts does get_template_by_id on every finished lead, ~3,800 a day at today's volume. One indexed PK read, so fine — worth a line saying it was considered, since the mirror is on the terminal path of every call.

⚪ NIT — dead expression in a test. _Lead(meta=None if False else {"other": 1}) in test_a_lead_from_any_other_creator_is_left_alone should be _Lead(meta={"other": 1}).

⚪ NIT — stray blank line added after MIRRORS in crm_mirror.py.

⚪ NIT — the PR body is the commit subject. Three sentences: the prod backlog number, the tap's seam, and the facts feature, which is a second thing in the same PR.

What this PR gets right:

  • The gate is meta_data["workflow_id"], not the enrollment_id column, and the docstring says why: the call square stamps the column after the insert, so at hook time it is still NULL. That is exactly the trap, found before it bit.
  • Only workflow leads. Widening it would double the push API's ZADD onto a different score, since jitter is random — stated, and tested.
  • The four gates match the reconciler's WHERE clause (BACKLOG, is_dispatchable, a next_attempt_at to score by), so the tap and the sweep cannot disagree about the same row.
  • The hook seam is post-commit. create_lead_call_tracker runs its INSERT through run_parameterized_query, which is a bare conn.fetch with no explicit transaction, so asyncpg has committed before _fire_hooks runs. A worker that pops the id 200ms later finds the row. That race would have made the fix flaky and it is not there.
  • The side-effect import is named at the composition root with the reason, rather than hidden in the package __init__.
  • Fail-open, tested, and the "cost of a miss is the reconciler's 60s, exactly where we were" framing is the right way to argue for a best-effort write.
  • The schema as the allow-list for call facts, so a merchant adding an agent field gets it on the spine without a deploy and the console's dropdown reads the same declaration.

Verified against the branch, not the description: prod's backlog via the leads and analytics endpoints (read-only), mirror_to_crm's signature, spawn_background_task's swallow, run_parameterized_query's autocommit, reconcile_backlog_to_zset's query, and entry_against_catalog driven both ways.

Re-review at f3d0a57b (one commit, merge-base dbf32fa5, merges clean). Locally on a worktree: tests/crm 1061 passed · pyrefly 0 · boundary guard clean. Both majors were driven directly rather than read: the collision case through mirror_to_crm with a fake record_event, and the catalog law through three documents.

Verdict: APPROVE. Both majors are fixed the right way round, and the fixes are better than what I asked for.

🔴 MAJOR 1 — fixed, and generalised. The facts now arrive as one declared dict instead of a splat, and the merge happens inside mirror_to_crm where the letter's own names are known. ours is taken before the None filter, so a reserved name whose value happens to be None is still owned — the safe direction, and the one that is easy to get backwards. Driven with a template declaring outcome, cancellation_reason and updated_address at once:

outcome kept as the call's own : CONFIRM
declared facts carried         : {'cancellation_reason': 'wrong size', 'updated_address': '221B Baker St'}
letter recorded : call.completed call.completed:e1
WARNING declared field 'outcome' is a name this letter already owns — the call's own value is kept (lead l1)

No crash, no lost letter, the agent's answers ride, and the merchant gets told which name was ignored. test_every_reserved_name_survives_being_declared pins the whole set rather than the one word I named, which is the version that survives someone adding a keyword to the signature later.

🟠 MAJOR 2 — fixed, and scoped exactly. unenumerable_squares returns a set of square ids, and _from_open_square exempts only facts_<that square>_…. Matching on the square's own id rather than splitting on _ is the right call, since node ids and keys both contain underscores. Driven on the same document three ways:

typo, unknown listen topic -> ["send node msg: variable '1' <- 'totally_bogus_typo' is not a declared variable field …"]
facts_ of the open square -> []
facts_ of another square -> ["send node msg: variable '1' <- 'facts_nosuch_thing' is not a declared variable field …"]

The typo is caught again, the call's answers pass, and a facts_ name invented for a square that is not open still fails.

🟡 MINOR — fixed. nested[name] if name in nested else meta.get(name) puts the outcome hook's own claim above buddy's scratch space, and test_a_declared_name_absent_from_the_nest_still_reads_the_top_level pins that the top level is still read when the nest is silent. That is the pair of tests the change needed.

⚪ Both nits are gone: the stray blank line and the dead expression in the tap test.

⚪ NIT, still open — the PR body is CodeRabbit's summary only. Three sentences from you would help whoever deploys this: that prod carries ~17k stale BACKLOG rows so the reconciler never reached a workflow lead, that the tap is the fix, and that the declared-answers half is a second feature riding along. The commit subject changed to cover both, which is right.

Nothing else changed since my last pass, and everything I praised then still stands: the workflow_id gate rather than the enrollment column, the four gates matching the reconciler's WHERE clause, the post-commit hook seam, and the side-effect import named at the composition root.

Reviewed at head 4de1d0c6 (one commit; merges clean on 7abe5aa6). Ran the CI list on the merged tree: black · isort · pyrefly 0 · check_crm_boundaries clean · 72 migrations no gaps · pytest tests/crm 1062 passed.

Verdict: REQUEST CHANGES. Two of the three things in this diff are in the right file and the right shape; one is in the wrong layer; and the diff itself is not the one that was approved.

MAJOR — this head is a different PR from the one Manas approved, under the same title

Manas approved f3d0a57b at 04:46. Between 12:24 and 12:37 three force-pushes landed 4de1d0c6. Per the commits API, the file lists:

f3d0a57b (approved) 4de1d0c6 (head)
dispatch/taps.py (the ZADD tap) added gone
app/main.py (its side-effect import) modified gone
tests/crm/test_dispatch_schedule_tap.py added gone
outreach/nodes/call.py (visit counter) — added, unreviewed
tests/crm/test_workflow_call_visits.py — added
tests/crm/test_workflow_walker.py (frozen clock) — modified

crm_mirror.py is byte-identical between the two heads, which is exactly why a file-level skim misses it: the removed change lived in files that no longer exist. The tap was the fix for the ~17k stale TELEPHONY BACKLOG rows Manas traced on prod ("it is not 60 seconds of silence — it is forever"), and it is in no open PR now. The title still says "workflow leads dispatch immediately"; the diff contains no dispatch change. Say where the tap went (its own PR? dropped, and why?), retitle this to what it is — declared call answers + the catalog exemption + the call-square visit counter — and the visit counter gets the review it has not had (below).

MAJOR — crm_mirror.py:171 call_facts(lead, max_chars) applies OUTREACH's context ceiling inside BUDDY's producer, and drops the fact from the letter

call_facts takes CRM_CONTEXT_VALUE_MAX_CHARS — dynamic.py's own docstring: "Canon T20 col 12 keeps a run to pointers plus small facts, and this is where 'small' is decided" — and at :217 drops any declared answer longer than it, with a warning. Three things are wrong with that, in order of weight:

  1. The spine never receives the answer. Canon T13: the letter is stored verbatim. This function's own docstring, two paragraphs above the drop, says "the spine stores letters verbatim and forever (T13)". A merchant declares updated_address; the customer dictates 300 characters; the fact is gone from call.completed for good — not replayable, not on the journey, not in the run.
  2. The ceiling is already enforced where it belongs. outreach/entry.py::_context_from_payload reads the same dial and drops over-length scalars on the way INTO run context (:204, :377). Two readers of one ceiling, and the producer's copy is the lossy one.
  3. Buddy is now coupled by name to outreach's run-context dial, and pays a (cached) config read on every terminal call for it.

Fix: call_facts(lead) carries every declared scalar whole (keep the bool/nested/empty filters — those are "what the template declared as an answer", which is this file's business); delete the max_chars parameter and the app.core.config.dynamic import from crm_mirror.py; the two call sites lose their await CRM_CONTEXT_VALUE_MAX_CHARS(). entry.py decides what rides. One test: a 300-char declared answer reaches record_event's payload.

MAJOR — nodes/call.py:63-65 promises an exactly-once the accessor cannot keep, and the new test pins the hole as deliberate

The top docstring of execute still reads: "a lease-retry after a crash re-issues the same insert and the PK absorbs it." The PR's own comment at :89-93 says the opposite, and it is right — I read the accessor: create_lead_call_tracker wraps the INSERT in except Exception as e: logger.error(...); return None (lead_call_tracker.py:150-186). So on a lease retry after a crash between the insert and the advance, the stored counter has not moved, the id recomputes identically, Postgres refuses the PK, the accessor returns None, and :142 raises RuntimeError("lead insert returned None"). The walker's ladder retries the same thing twice more and PARKS the run. except UniqueViolation at :143 cannot fire — test_a_unique_violation_that_escapes_the_accessor_is_absorbed says so in its own docstring — and test_the_same_visit_run_twice_still_raises pins the crash-retry parking as "deliberately NOT closed here".

The visit counter is the right fix for REVISITS and the right shape (right file, lead_ bookkeeping prefix, per-square, old runs read as visit 1). But the crash-retry is the case the deterministic id was invented for, the corpus states it as a property of the call node (modules/05: "exactly-once calls without a coordination table"), and this PR rewrites the exact lines. Closing it is four lines in the file already being edited:

if lead is None:
    lead = await get_lead_by_id(lead_id)   # accessor exists: lead_call_tracker.py:349
    if lead is None:
raise RuntimeError(f"call node {node.id}: lead insert returned None")
logger.info(f"walker: run {run.id} lead {lead_id} already exists (lease retry) — continuing")

Then fix the top docstring to match, flip test_the_same_visit_run_twice_still_raises into the test that the retry CONTINUES, and keep the UniqueViolation branch for the day the accessor narrows. Also :6-9, the module docstring: "the Redis schedule nudge is deliberately skipped — the dispatch reconciler heals within 60s" is the sentence Manas's prod trace disproved; it should not survive a PR whose title is about exactly that.

What is structured right — and should stay exactly where it is

  • call_facts + the declared merge live in buddy's mirror. Buddy translates its own lead into a spine letter and imports crm CONTRACTS only (record_event, resolve) — the one direction the boundary law allows. ours taken before the None filter is the safe direction; the reserved-name test pins the whole set, not one word.
  • unenumerable_squares / _from_open_square in catalog_laws.py — publish-time law in the publish-time file, scoped per SQUARE and matched on the square's own id rather than by splitting on _. The three-way test (typo still caught / open square's facts pass / another square's facts fail) is the shape that survives.
  • The visit counter in nodes/call.py — the word's own module (this week's nodes/ ruling), and lead_visits_<node> under an existing bookkeeping prefix so it is filtered from run_facts for free; test_the_counter_never_reaches_a_template proves it.
  • The frozen-clock fix in test_workflow_walker.py is correct and unrelated: nine dated fixtures crossed max_age_days on the 10th and went red with nothing committed. A subclass of datetime rather than a stand-in, so arithmetic against entered_at still behaves. Give it its own line in the body.

NIT

  • The PR body is CodeRabbit's summary and describes the dispatch feature this diff no longer contains. After the retitle: three sentences, one per change, plus where the tap went.

  • Crash-retry closed. nodes/call.py now falls through to get_lead_by_id(lead_id) on None, adopts its own row on a lease retry and raises only when the row is absent; except UniqueViolation folds into the same lookup for the day the accessor narrows. test_the_same_visit_run_twice_is_one_lead is the flipped test and asserts one insert, same id. The top docstring says what the code does, and the "reconciler heals within 60s" sentence is gone from the module docstring.
  • Ceiling out of the producer. call_facts(lead) carries every declared scalar whole; the dynamic import and both await CRM_CONTEXT_VALUE_MAX_CHARS() call sites are deleted. I checked the other side: entry.py::_wake_on_reply runs the letter's payload through _context_from_payload with the same dial before anything reaches run context, so the ceiling holds exactly where T20 puts it and nowhere else. test_a_long_declared_answer_reaches_the_spine_whole pins T13.
  • Visit counter, verified beyond the tests. lead_visits_<node> sits under the existing lead_ bookkeeping prefix (context.py:40); I grepped every consumer of lead_ context keys across app/crm and nothing scans or iterates the prefix, so an int under it breaks no reader. An open run from before this change reads visit 0 and mints :1, a NEW id (the old one had no suffix), so no collision on prod. lead_<node> is overwritten each visit, so the listening square after the call matches the latest lead's letters.

crm_mirror.py's declared merge and catalog_laws.py's per-square exemption are unchanged in substance from the head approved this morning.

Before merge, no re-review needed: the PR title and body are still CodeRabbit's text for the dispatch feature this diff no longer contains. Take the commit's own title (a call's declared answers reach the run, and each visit gets its own lead), and give the commit a body — three lines, one per change, plus one for the walker clock fix — so a git log reader sees why the counter exists.
