OCPBUGS-128735 — HyperShift registry mirror refresh races with concurrent lookups
Summary
Concurrent HostedCluster reconciliation and release/image-metadata lookups can access the shared registry mirror map unsafely.
Error
Disconnected management clusters using ImageContentSourcePolicy or ImageDigestMirrorSet can expose a race-detector failure and inconsistent mirror state while mirror configuration is refreshed.
Fix
Publish registry mirror data through synchronized provider setters.
Snapshot maps with deep copies so caller-owned and returned maps cannot mutate provider state.
Keep the release lookup operation mutex around delegate/repository calls, while using a separate short-lived state lock for publication and mirroredReleaseImage.
Add deterministic channel-controlled release and image-metadata regression tests.
Why this approach
The existing operation mutex preserves serialized release lookups. A separate state lock lets reconciliation publish mirror updates without waiting for registry/network I/O. Public fields remain available for struct-literal compatibility, while runtime publication uses the provider setters.

Summary by CodeRabbit
Bug Fixes
Improved reliability when registry mirror settings are updated while release and image metadata lookups are in progress. Each lookup uses a consistent set of mirror settings, while later lookups can use newly updated settings.
Isolated registry mirror settings from changes to the original configuration or returned settings, helping prevent unintended changes to image resolution.
Kept release and image metadata providers aligned on the same merged mirror settings after reconciliation.
Pipeline controller notification
This repo is configured to use the pipeline controller. Second-stage tests will be triggered either automatically or after lgtm label is added, depending on the repository configuration. The pipeline controller will automatically detect which contexts are required and will utilize /test Prow commands to trigger the second stage.
For optional jobs, comment /test ? to see a list of all defined jobs. To trigger manually all jobs from second stage use /pipeline required command.
The release and image metadata providers now store copied registry override snapshots and use them during lookups. The release provider stores mirrored-image state atomically. Provider construction and reconciliation apply overrides through setter methods. Tests cover copy isolation, concurrent updates during lookups, and merged mirrors exposed by both providers.
Priority: Normal
Merge Risk: Low · up to 6569b
Registry override publication no longer waits for release lookup I/O. The change is mergeable with a bounded test follow-up: modify mirror resources after provider construction so the reconciliation test verifies that both providers receive refreshed overrides.

Full details: Title check
Explanation
The title "fix: prevent registry mirror map races" matches the main change. The PR publishes registry mirror override maps through synchronized setters and atomic snapshots, and it adds concurrency regression tests. The title is short, specific, and follows a conventional-commit style. It does not mention every detail, which is expected.
Full details: Stable And Deterministic Test Names
Explanation
PASS — The pull request adds or changes only static Go test names. The new t.Run titles describe mirror snapshots, fallback behavior, and provider capabilities; they contain no generated identifiers, timestamps, node or namespace names, IP addresses, UUIDs, or legacy metadata tokens. The changed table-driven names in support/globalconfig/imagecontentsource_test.go are also static and descriptive. No Ginkgo It, Describe, Context, or When titles were introduced.
Full details: Topology-Aware Scheduling Compatibility
Explanation
PASS: The pull request changes registry mirror publication and lookup code only. The authoritative diff contains no deployment manifests or scheduling constraints such as affinity, topology spread, node selectors, tolerations, replica calculations, or PDB settings. Therefore it does not introduce a topology compatibility issue.
Full details: Ipv6 And Disconnected Network Test Compatibility
Explanation
The PR adds no new Ginkgo e2e tests. The changed test files use Go testing.T and t.Run; no added It, Describe, Context, or When Ginkgo declarations exist. The quay.io and example registry strings are mocked test data, not external connectivity.
Full details: No-Weak-Crypto
Explanation
The pull-request diff introduces registry-map snapshotting and atomic state publication only. It adds no MD5, SHA-1, DES, RC4, 3DES, Blowfish, ECB, custom crypto, or secret/token comparisons. Existing crypto/sha256 and crypto/tls references are unchanged, and the new comparisons are for state or test image values.
Full details: Container-Privileges
Explanation
The pull request changes only Go source and test files. The authoritative diff contains no container or Kubernetes manifests and adds no privileged, hostPID, hostNetwork, hostIPC, SYS_ADMIN, or allowPrivilegeEscalation settings. It also does not introduce a container root-user configuration.
Full details: No-Sensitive-Data-In-Logs
Explanation
PASS — The pull request adds no logging that exposes sensitive data. The changed production code only replaces direct mirror-map assignments with setter and atomic snapshot operations. Diff inspection found no added logger, Info, Warn, Error, Printf, or similar calls. The only added output/error text is test diagnostics such as “mirror unavailable” and timeout messages, which contain no passwords, tokens, API keys, PII, session IDs, hostnames, or customer data.
Full details: Test Structure And Quality
Explanation
The previous assertion-message failure remains unresolved. The PR adds many bare Gomega assertions without diagnostic messages, including imagecontentsource_test.go:367-368, imagemetadata_test.go:640-643, and registry_image_content_policies_test.go:178-185 and 273-279. These assertions do not explain the provider, snapshot, lookup, or mirror state that failed. The new tests use bounded channel/time waits and do not introduce cluster-resource cleanup issues.
Resolution
Add a meaningful failure message to every Gomega assertion added by this PR. Describe the operation or state under test, such as provider construction, reconciliation, published override snapshots, lookup results, or the selected mirror. Keep the existing bounded waits and cleanup behavior.

Release p.lock before registry lookups.
Lookup holds p.lock while it calls p.Delegate.Lookup and repoSetup, including sequential mirror attempts and the fallback lookup. CommonRegistryProvider.Reconcile calls the setter synchronously, so it can wait for an in-flight lookup.
The setter has no context-aware lock. The wait ends only when Lookup returns. The registry calls receive Lookup's context, but GetRepoSetup defines no explicit timeout. Do not assume that each mirror adds one full timeout or that the wait is unbounded. The duration depends on context cancellation and registry transport behavior.
Copy the configuration under the lock, scan without the lock, and lock only around mirroredReleaseImage writes.

This concern is reproducible. Lookup already held p.lock across Delegate.Lookup and repoSetup before this PR; the newly introduced dependency is that CommonRegistryProvider.Reconcile now acquires that same mutex through this setter.
With a channel-blocked delegate, Reconcile at this PR head waits in SetOpenShiftImageRegistryOverrides until Lookup is released. At the merge base, Reconcile returns while the same lookup remains blocked. This couples configuration refresh to registry I/O, including lookups performed by other consumers of the shared provider, and can tie up HostedCluster reconciliation workers.
Could we separate override-state protection from the existing lookup-serialization mutex? Take a defensive snapshot under a short-lived state lock, then use that snapshot for the lookup while retaining any necessary operation-level serialization. Protect mirroredReleaseImage separately as appropriate; simply removing lookup serialization needs its own concurrency review.
Please add a channel-controlled regression test that pauses Lookup inside the delegate, verifies that publishing overrides completes while that lookup is paused, and then checks that the in-flight lookup uses its original snapshot while a subsequent lookup uses the update. Run it with the race detector. Restoring unsynchronized map assignments would not be a safe fix.

@mehabhalodiya, thanks for the clarification. The new dependency is the setter acquiring the existing lookup mutex. My earlier suggestion removed lookup serialization without checking whether consumers depend on it.
[plan_code_changes]
Retain the existing mutex for lookup serialization.
Add a separate, short-lived state lock for override publication and defensive snapshots.
Protect mirroredReleaseImage without holding the state lock across registry I/O.
Add the channel-controlled regression test and run it with the race detector in the coding workflow.
The finding remains open until the change is complete and verified.

Addressed in 5739764. I kept the existing operation mutex around Lookup and repo setup, added a separate state lock for override publication and snapshots, and protected mirroredReleaseImage with short critical sections. The channel-controlled regression test verifies publication completes while lookup is blocked and that in-flight and subsequent lookups use the old and new snapshots respectively. Focused race tests, make verify, and envtest passed.

Suggestion: also exercise the setter's input-copy contract. This test initializes the field directly, so it proves that the getter copies its output but does not prove that SetOpenShiftImageRegistryOverrides copies its input.
Initialize through the setter, mutate the caller-owned nested mirror slice and map afterward, and verify that the provider still returns the original snapshot. Keep the existing getter-mutation assertions as well; the two directions protect against different aliasing bugs.
The reason will be displayed to describe this comment to others. Learn more.
Addressed. The getter test now initializes through SetOpenShiftImageRegistryOverrides, mutates the caller-owned map and nested mirror slice, and verifies the provider state remains unchanged. It also retains the getter-output mutation assertions.
The reason will be displayed to describe this comment to others. Learn more.
Suggestion: supplement this race-detector stress test with a deterministic behavioral test. The goroutines are not coordinated, so overlap is not guaranteed, and the lookup result is discarded.
Use channels to pause metadataGetter during a mirror lookup, publish a different override snapshot while the getter is paused, and assert that the setter completes before releasing the lookup. Record the requested image references and verify that the in-flight lookup continues using the old snapshot while a later lookup uses the new one. This tests both snapshot consistency and the requirement that registry I/O does not block configuration publication.
The reason will be displayed to describe this comment to others. Learn more.
Addressed. Added a deterministic metadata test with explicit channel handshakes that verifies publication completes while the getter is paused, the in-flight lookup uses the old snapshot, and a later lookup uses the updated snapshot. The focused support/imageregistry race test passed.

Suggestion: unexport OpenShiftImageRegistryOverrides and publish via atomic copy-on-write.
The locking here is correct, but keeping OpenShiftImageRegistryOverrides an exported, mutable field guarded only by a doc comment is a footgun — the "use Set…" rule lives in a comment, not the type, so nothing stops a future provider.OpenShiftImageRegistryOverrides = m on a shared instance from silently reintroducing this race (compiles, passes non-race CI).
It's worth closing that here rather than later: this is on main, and since OCPBUGS fixes get backported from main downstream, whatever shape ships in this PR is what every release branch inherits. Unexport the field and the compiler enforces the safe contract on main and on every backport; leave it exported and the footgun rides along to each branch. And because this is the origin change (no cherry-pick-minimality pressure), it's a good spot to also switch publication to atomic.Pointer copy-on-write — that part is confined to the three support/ files and is invisible to callers (public surface is Set/Get either way), so it's low-risk. COW is the idiomatic read-mostly pattern and is strictly nicer than the mutex here:
readers are lock-free and zero-copy on the hot path (which is I/O-bound anyway);
Set publishes with a single atomic store — never blocks a lookup;
immutability removes the per-read defensive copy and the second stateLock entirely.
Keep the existing operation lock for Lookup serialization — CachedProvider already self-synchronizes, so dropping it is a behavior change that doesn't belong in a race fix. mirroredReleaseImage also becomes an atomic.Pointer[string] (its read in GetMirroredReleaseImage was unsynchronized before this PR too, so this closes a second latent race).
typeProviderWithOpenShiftImageRegistryOverridesDecoratorstruct {
DelegateProviderWithRegistryOverridesoverrides atomic.Pointer[map[string][]string] // immutable snapshot, published via Set, read lock-freemirroredReleaseImage atomic.Pointer[string] // written under lock, read lock-freerepoSetupFnfunc(ctx context.Context, imageRefstring, pullSecret []byte) (distribution.Repository, *reference.DockerImageReference, error)
lock sync.Mutex// serializes Lookup
}
func (p*ProviderWithOpenShiftImageRegistryOverridesDecorator) SetOpenShiftImageRegistryOverrides(omap[string][]string) {
s:=CopyOpenShiftImageRegistryOverrides(o)
p.overrides.Store(&s)
}
func (p*ProviderWithOpenShiftImageRegistryOverridesDecorator) loadOverrides() map[string][]string {
ifs:=p.overrides.Load(); s!=nil {
return*s
}
returnnil
}
// Lookup: range over p.loadOverrides() (zero-copy); on success store &replacedImage, on fallback store &"".// GetOpenShiftImageRegistryOverrides(): return CopyOpenShiftImageRegistryOverrides(p.loadOverrides()) // defensive copy for external callers// GetMirroredReleaseImage(): load the pointer, deref or return ""
Same shape for RegistryClientImageMetadataProvider (overrides atomic.Pointer[...], Set/loadOverrides, feed seekOverrideWithOverrides).
Two smaller things that fall out of this:
Dedup the copy helper — define one exported CopyOpenShiftImageRegistryOverrides in releaseinfo and reuse it from imageregistry (it already imports releaseinfo); right now it's duplicated in both packages.
Add an exported GetOpenShiftImageRegistryOverrides on the metadata provider — unexporting requires it (the globalconfig test currently reads the field directly cross-package), and it removes the getter asymmetry between the two providers.
Heads-up on the construction sites: most are a simple hoist-to-var + Set, but ignition-server/cmd/start.go sets the field inside a nested TokenSecretReconciler{…} literal, so that ReleaseProvider needs to be hoisted to a local first.
Publish private immutable mirror snapshots atomically so configuration refreshes
cannot race with release or image metadata lookups. Copy caller-owned maps and
mirror slices on publication and return defensive copies from public getters.
Retain release lookup serialization and synchronize mirrored-image reads.
Update all provider construction sites and cover snapshot isolation, concurrent
publication, nil and empty state, and mirror reset before failed fallback.

Make the Reconcile test fail when Reconcile publishes nothing.
NewCommonRegistryProvider and Reconcile both publish the same mirror map from the same unchanged client. If Reconcile did nothing, this test would still pass, so it does not cover the Reconcile publication path that this change touches.
After construction, delete one ICSP object from the client, then expect the merged map without that object's mirrors. A no-op Reconcile keeps the constructor's map and fails the assertion.
The other expected entries stay unchanged. Their sources come only from IDMS or from icsp-registry-mirrors-1.
