Problem

PR CI wall-clock has crept to ~38m. CI Status waits for every check on the
SHA, so wall-clock equals the single slowest workflow. Measured on a recent
run, the long-pole jobs are compile-bound, not test-bound: they serialize
several independent heavy Rust compiles of different feature permutations in
one runner, while the tests themselves finish in seconds (e.g.
make test-integration = ~31m of compiles + ~2.5m of tests).

Change

Split each serialized compile into its own parallel job so wall-clock
collapses to the heaviest single compile instead of their sum, and move
compiles that exist only to run a trivial test off the critical job.

  • test-integration → core + test-integration-experimental + bedrock-sdk.
The core keeps the store-all build + full suite; the experimental-filter
permutation and the default-features Bedrock SDK test become sibling jobs
    (Bedrock mirrors azure-sdk/anthropic-sdk).
  • test-inference → test-inference + test-inference-xtask (the xtask
inference-fixture compile is a separate crate graph).
  • environment → environment + environment-suite (the llmd-ext-proc
integration suite; the new job keeps the same pull_request ext-proc
    path-scope).
  • vLLM: vllm-responses and vllm-live-cpu had no cache-suffix, so they
built the store-sqlite proxy cold (~20m). Give them a shared vllm-cpu-cargo
    key.

Makefile targets are split to match so local make and CI stay in lockstep.

Cache-neutral under the hard 10 GB cap

The Actions cache is a hard 10 GB/repo enterprise limit (already over and
evicting). Every new split job uses cache-target: false + a shared
registry-only cache-suffix (ci-split-registry), adding no new target/
cache family. Their cold compiles sit below the ~22m test-integration pole,
so wall-clock still drops. The one accepted new family is the shared
vllm-cpu-cargo key.

No test or feature permutation is dropped; every split target still runs on
push and in the merge queue.

Expected

~38m → ~26m. New co-poles: vllm-responses-postgres (~24m) and coverage
(~24m).

Draft — not for merge

Open as draft to measure the real gains (the introducing PR runs cold and
will look slow; judge on a warm re-run). Follow-up, pending a measured spike:
sharded per-PR coverage, which fights the cache cap and may need to become
non-blocking instead.

Summary by CodeRabbit

  • Tests
    • Integration checks now run in separate jobs for experimental filtering, inference fixtures, environment suites, Bedrock SDK coverage, and Responses feature-boundary checks.
    • The main integration job no longer runs experimental permutation or Bedrock SDK tests; those checks run separately.
    • Dedicated targets are available for split integration, inference-fixture, environment, and store-feature checks. Store-feature Clippy checks are divided by feature group.
    • Model-to-provider latency benchmarking now runs in a dedicated workflow job.
  • Documentation
    • The development guide now describes the test target splits and which checks each target runs.
  • Chores
    • Rust CI jobs use updated build and cache settings.

…lel CI

Separate each compile-bound suite's independent cargo invocations into
their own targets so CI can run them as parallel jobs instead of
serializing them in one runner:

- test-integration: core store-all build + suite only
- test-integration-experimental: the experimental-filter permutation
- test-inference-xtask: the xtask inference-fixture compile
- test-environment-suite: the llmd-ext-proc integration suite

No test or feature permutation is dropped; the recipes are unchanged
apart from where each line lives.

The Tests (Integration) workflow's critical path was test-integration at
~38m: five serialized Rust compiles of different feature permutations in
one runner, with ~2.5m of actual test execution. test-inference (~27m)
and environment (~23m) had the same shape.

Pull the independent compiles into sibling jobs so wall-clock collapses
to the heaviest single compile instead of their sum:

- test-integration keeps only the store-all build + full suite (~22m)
- test-integration-experimental: the experimental-filter permutation
- bedrock-sdk: the default-features proxy + Bedrock SDK test
  (mirrors azure-sdk/anthropic-sdk)
- test-inference-xtask: the xtask inference-fixture compile
- environment-suite: the llmd-ext-proc integration suite
  (carries the same pull_request ext-proc path-scope)

New jobs are cache-neutral: registry-only cache (cache-target: false)
under a shared ci-split-registry suffix, so they add no new target/
cache family against the hard 10 GB enterprise cap. Their cold compiles
sit below the ~22m test-integration pole, so wall-clock still drops.

No test or feature permutation is dropped; every split target still runs
on push and in the merge queue.

vllm-responses' Setup Rust had no cache-suffix, so it and vllm-live-cpu
collided on the default key and effectively built the proxy cold — ~20m
to build standard,openai-all,store-sqlite versus ~14m warm elsewhere,
which made vllm-responses the ~26m vLLM pole.

Both build the identical store-sqlite proxy, so give them one shared
cache-suffix (vllm-cpu-cargo). Expected ~26m -> ~20m. vllm-responses-postgres
builds a different graph (full,openai-all,store-postgres) and is left as
is at ~24m, within the acceptance bar, to avoid a second cache family
against the hard 10 GB cap.

Walkthrough

The Makefile and workflows split test suites and checks into separate targets and jobs. The tests workflow adds a model-to-provider benchmark job. The vLLM Responses and live CPU jobs use the same Cargo cache suffix.

Changes: CI integration and test targets

Layer / File(s) Summary
Test target and integration job separation
Makefile, .github/workflows/integration.yaml, .github/scripts/scope-environment-tests.sh, AGENTS.md, docs/developing/getting-started.md
The Makefile separates integration, inference fixture, and environment suite targets. The integration workflow runs the experimental integration, inference xtask, Bedrock SDK, environment suite, and Responses feature checks in separate jobs. The shared script scopes environment test runs by changed paths. The guidance and test documentation describe the split targets.
Store feature check pipeline
Makefile, .github/workflows/tests.yaml, docs/developing/getting-started.md
The Makefile separates store feature checks, Clippy, and tests, and provides a Clippy group list and single-group target. The workflow generates a Clippy matrix and runs the checks, Clippy groups, and tests in separate jobs.
Benchmark job and workflow build settings
.github/workflows/tests.yaml, .github/workflows/integration.yaml, .github/workflows/vllm-integration.yaml
The tests workflow adds a model-to-provider benchmark job and reduces the test-filters timeout. The workflows set dev-profile debug information to line tables only. The vLLM Responses and live CPU jobs use the same Cargo cache suffix.

Once the big integration poles dropped, agents-sdk (untouched) became the
~25m critical path: make test-responses-features (~18m of multi-group
feature-boundary compiles) plus a separate experimental proxy build (~6m),
serialized in one runner.

Split the feature-boundary checks into a responses-features job (keeps the
agents-sdk-cargo cache, the heavy half) and leave agents-sdk to build the
experimental proxy and run the SDK loop (cache-neutral, registry-only).
Expected agents-sdk workflow pole ~25m -> ~18m, leaving test-integration
(~22.7m) as the Tests (Integration) pole.

test-filters was ~28m: make test-unit-filters (~19.5m, three filter
feature-combo compiles) plus make bench-model-to-provider (~8.6m). The
benchmark is a --release build — a separate compile profile that shares no
artifacts with the dev/test build — so it recompiled praxis-ai-filters from
scratch on that job's critical path to run one latency microbenchmark.

Move it to its own parallel job (cache-neutral, registry-only). test-filters
drops to ~19.5m; the benchmark runs off the pole.

Signed-off-by: Sébastien Han <seb@redhat.com>
store-features was the true overall CI pole at ~33m: make test-store-features
serialized ~6 cargo-check feature graphs, ~10 cargo-clippy gate-leak passes,
and 2 cargo-test runs in one runner — all compile, ~no test time.

Split the make target into test-store-features-check / -clippy / -test (the
aggregate still runs all three locally) and fan the clippy passes out as a CI
matrix. The matrix is generated from the Makefile's STORE_FEATURE_CLIPPY_GROUPS
via print-store-clippy-groups, so the gate-leak group list has a single source
of truth and cannot silently drift. New jobs are cache-neutral (registry-only)
under the hard 10 GB cap.

Expected store-features ~33m -> ~15m (check job), with clippy fanned out and
test running in parallel. No check or feature permutation is dropped.

🎯 Functional Correctness | 🟠 Major | ⚡ Quick win

Preserve coverage in the existing local test targets.

After this split, make test-integration omits the experimental example suites, make test-inference-fixtures omits the xtask fixture tests, and make test-environment omits the llmd_ext_proc integration suite. Each existing command can now report success without running tests it previously included. Keep those commands as aggregate targets, and give CI separate core-only targets so the jobs remain parallel.

…k caches

Every compile-bound job built the dev profile with full debuginfo, which is
both a large share of codegen time and the dominant part of target/ cache
size. Set CARGO_PROFILE_DEV_DEBUG=line-tables-only (CI env only) on the
integration, tests, and vLLM workflows: faster cold builds, and much smaller
rust-cache entries that survive longer under the hard 10 GB cap (compounding
toward warmer builds). Backtraces still resolve.

First run rebuilds cold (artifacts change); steady-state shows on the next run.

Reviewed the diff plus the three head runs (40316091778 / 40316091837 / 40316091864) and the current cache inventory.

The direction is right and the wins are real: tests.yaml pole 34.5m → 17.9m, integration.yaml 36.2m → 26.8m, ci-status 29.6m on the latest head run (35.4 → 33.4 → 29.6 across the branch). The cache-target: false cold builds do land well below the pole: test-integration-experimental 17.8m, environment-suite 12.6m, test-inference-xtask 12.5m, bedrock-sdk 9.5m, store-features-test 8.3m, clippy groups 5.7–8.1m, bench 7.5m.

Two things I'd fix before merge:

1. The release gate loses the experimental suites. .github/workflows/release.yaml:84 runs make test-integration, which no longer includes the experimental permutation (azure_ad, gcp_adc, lakera_guard, token_rate_limit, token_ceiling, inflight_tracking, vertex_anthropic), and make test doesn't cover them either — so a release tag now ships without them. Simplest fix is to add make test-integration-experimental there (and probably test-inference-xtask / test-environment-suite). The alternative is to keep test-integration / test-inference-fixtures / test-environment as aggregates over *-core targets that CI runs, which also avoids narrowing the local commands.

2. The vllm-cpu-cargo benefit isn't landing. In this branch's own run vllm-responses logged No cache found., saved 997 MB, and still spent 12.6m on Build Praxis (vllm-live-cpu: 15.3m), so the "~20m cold → ~14m warm" premise doesn't match the data. The repo's cache listing has no vllm-cpu-cargo (or ci-split-registry) entry at all, with 12.37 GB active against the 10 GB cap: the entry gets evicted, and it competes with test-integration-cargo (1.71 GB), which is what actually keeps the pole warm. On top of that, vllm-live-cpu's real pole is now the 11.6m live smoke test, and vllm-responses-postgres (16.7m build, 23.1m total) is still on the contended default key. I'd drop the new family, or show a warm second-run Setup Rust log before claiming the win.

Minor:

  • The ext-proc scope script is duplicated verbatim in environment and environment-suite — easy drift. environment also still lists llmd_ext_proc.rs, which no longer affects it.
  • make help, docs/developing/getting-started.md, and AGENTS.md don't mention the new targets (test-integration-experimental, test-inference-xtask, test-environment-suite, test-store-features-*).
  • Stale timeouts: store-features allows 60m for an 8.4m job, test-filters 60m for 14.2m.
  • store-clippy-groups yields [] if the Make list ever empties, so the matrix job fails with a schema error instead of a readable message.
  • The description still says "draft — not for merge" (the PR isn't a draft) and covers 3 of the 7 commits — it misses the responses-features split, the bench move, the 10-way clippy matrix, and the compile-profile change. Worth noting the runner-time delta too (~34.5m → ~91m for the store-features family, +8m for integration): free on a public repo, so fine, just not "cache-neutral" in compute.

Nice bits: the store-clippy matrix generated from print-store-clippy-groups (single source of truth, identical clippy invocation), cache-target: false under the hard cap, and pulling the release bench off test-filters. No required-check plumbing needed since ci-status aggregates check runs.

Keep the local integration and inference-fixture aggregates complete while CI runs their core suites as separate jobs. Document the CI subtargets and expose the store-feature and environment-suite targets in Make help.

Share environment-test path scoping between the environment and llmd-ext-proc suite jobs, with the suite source added only to its own scope. Fail clearly when the store Clippy matrix has no groups, tighten two timeouts, and qualify the expected vLLM cache reuse.
