ci(validate): run only the checks a pull request can affect - #524
Conversation
ansible-lint examined every tracked YAML file under each host's containers/, terraform/ and docs/ directories. None of it is Ansible content, so ansible-lint applied only its yaml rules there, which duplicate yamllint with the same .yamllint. Its loader also rejects valid Compose merge tags such as !reset and !override that yamllint and Compose accept, so a compose file using one failed ansible-lint. The patterns are anchored to the top level, so roles/system/containers/ is still linted. With stubbed Galaxy roles the full run passes as before and examines 196 files instead of 229; the 33 it drops are all compose stack YAML. All five jobs ran on every pull request, each starting its own runner however short it was. Most pull requests are Renovate image bumps, opened in bursts, that touch nothing but a host's containers/ directory, which only yamllint reads (and the Headscale check, for its own image). The yamllint job, which always runs, now works out from the diff which other checks the change can affect. The other jobs need it and skip themselves when they have nothing to check. A job skipped by its if: reports success, so job names and required status checks are unchanged. Merge queue and manual runs check everything. - Detection uses git pathspecs with --no-renames, so quoted file names and moves out of ansible/ are handled. A git error counts as touched. - ansible-lint is skipped only when every change is Markdown or under a tree that .ansible-lint excludes. - OpenTofu, Headscale and zizmor run when their inputs change, including zizmor's root config. The Headscale job's own detection step moves into the shared one. - Dependent jobs use !cancelled() and compare against 'false', so a yamllint failure or a missing output still runs the checks. A Renovate image bump now runs one job instead of five (two for Headscale's own image). The cache key has no restore-keys, so every hit is exact, and actions/cache saves only when the job succeeds. A hit therefore already holds everything the requirements files pin. Caches saved by a pull request are visible only to that pull request, so this spares its later pushes the Galaxy round trips, not its first. The default is six hours. Each limit is several times the job's slowest run, so a hung download fails early instead of holding a runner. Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com> Claude-Session: https://claude.ai/code/session_01NbfGKLQXwPxy2Xwf7Mn5He
