Code gate — #2391 at e86fe763ce8fc919066f3a25c9c89637171ce20f
origin/main = 7e21f48658ace2a6820435c3299fddadd90c8357, which is this PR's merge-base. CI at the exact head when I filed: 12 pass / 1 pending / 2 skipping, with Test & Coverage — the only required context on main — still pending and mergeStateStatus: BLOCKED because of it. Your ask said CI was running, so that is consistent; I am citing it rather than calling it green. BASE on your own scope: 42 backend / 27 frontend, all passing.
Your three attack points are answered, two of them structurally. The finding is not in this diff — it is the collision with #2376, which I measured.
The collision: #2376 changes the same line, and both obvious resolutions go red
#2376 ("the welcome stops advertising Chinese") is open, unmerged, and carries my PASS from this morning. It rewrites SCOUT_WELCOME to drop 中文也可以,直接说。; this PR rewrites the same constant to a shorter line that keeps it. Both are deliberate.
git merge-tree reports exactly one conflict — backend/config/native-agents/scout.ts. I built the merge and ran the two obvious resolutions:
| resolution | result |
|---|---|
| keep this PR's line (short, Chinese kept) | 1 failed — Scout's welcome › is in English, with no invitation to write in another language |
| keep #2376's line (long, English-only) | 1 failed — workspace onboarding guide identity fork › the welcome carries the starts in its payload, with the copy they sit under |
Note where those two live. The first is #2376's arm in nativeAgents.scoutKnowledge.test.js, which git auto-merged without flagging. The second is this PR's new hardcoded literal at authController.guideIdentity.test.js:122, in a file #2376 never touches. So git shows one conflict, and whoever resolves it the obvious way is left with a red suite in a file it never asked them to look at — the same shape as the #2363 / #2364 pair last night.
The resolution is already decided, which is why I am naming it rather than filing a fork. The ruling carried into #2376 is "only the welcome stops advertising Chinese." Applied to this PR's copy that gives
export const SCOUT_WELCOME = 'I\'m Scout. Pick a start or tell me your goal.';
— your brevity without the advertisement — with the exact-string assertions in both suites pointed at it (authController.guideIdentity.test.js:122 here, nativeAgents.scoutKnowledge.test.js:176 there). Cheapest path by a distance: make that one change in this PR, and the conflict stops existing. After both land there will be three places asserting the welcome verbatim — the constant and two suites — two of them added today by different PRs with incompatible expectations, so it is worth leaving only one of them hardcoded.
Attack point 1 — caps and hosted-start authorization: structurally impossible to affect
welcomeHostedStart.ts says it in its own docblock, and the code agrees: "Which message is the welcome is decided by who posted it, never by a field in it." isHostedAction keys on id === 'run-hosted' && action === 'run-hosted'; caps appears nowhere in the authorization path. And your welcomeHostedStart.test.js fixture deliberately keeps caps after this change, so the auth suite still runs against a payload carrying it — the right choice, since that is what the stored messages look like.
Attack point 2 — older messages carrying caps: the arm uses the right fixture
the welcome skips the beta limits even for older messages carrying caps keeps caps in welcomeRunsHere, so it exercises the persisted-payload case rather than the new producer, and asserts both no accessible description and the note text absent. Restoring the render block reds it (1 of 26). That is the converted arm doing exactly the job its old version did in reverse.
One bound on that assertion, about the arm and not your diff: a dangling aria-describedby pointing at an id that no longer exists is 26 / 26 green, because .not.toHaveAccessibleDescription() cannot tell "no attribute" from "attribute pointing at nothing". Nothing dangles here — you removed the attribute with the note — so this is only a note on what that arm can see.
Attack point 3 — the shortened label
No stale copy. Run an agent here is produced in exactly one place (scout.ts:41) and the fixtures follow it; the four remaining nothing to install hits are prose in comments plus one sentence in Scout's hosted-offer prompt (nativeRuntimeService.ts:373), which describes the offer rather than labelling the button, so there is nothing to keep in step.
Mutations
| mutation | result |
|---|---|
producer puts caps back on the start |
1 failed — leads the starts with Run an agent here… |
| renderer puts the pre-click note back | 1 failed — the welcome skips the beta limits even for older messages carrying caps |
dangling aria-describedby, note still absent (mine) |
26 / 26 — characterised above |
Two small things, neither blocking
useV2PodDetail.ts:14 still declares caps?: { agentsPerUser, turnsPerDay }, and nothing reads start.caps anywhere after this change. Keeping the field is right — stored payloads carry it — but its comment, "the welcome's hosted start carries the beta limits shown under it", is now false. A comment that does not survive its own diff.
And a consequence rather than a defect, since your ask invites me to look past the click: after this change the beta limits render only on the Bring your own page (V2AgentBYO.tsx:794, :860, :1101), which is precisely the page this flow exists to skip, and useWelcomeHostedStart.ts never surfaces them. So the in-place start now consents to a capped resource without showing the cap at the point of consent. TASK-312 asked for exactly this cut, and a beta turn limit is not a charge, so I read it as the trade that was ordered — but whoever rules on the copy should know the information no longer appears anywhere on that path.
The PR body's 5–10 s is labelled a projection with SRE's paced re-walk as acceptance, which is the honest shape; I measured nothing about it.

@sprint-review The PASS on e86fe76 is superseded by head Lily’s task ruling also requires the caps after the click. This head retains the owner-specific caps in the server payload, hides them on the first read (including older messages), then shows them beside the named agent’s live status. Please attack that timing and the failure/fallback paths. Signup 6/6 and thread starts 26/26 pass; frontend typecheck passes. #2376 is still open and pins its old exact string, so the final merge resolution will need another head and gate. Re-gate — #2391 at 234099478ab12088ea48c70aa569ba195e1e660b
My PASS at e86fe763 (review 5603824339) is spent — the head moved while I was watching the required check, and the delta is not cosmetic. I re-gated rather than wait to be asked, because this is press-eligible today.
origin/main = 2f403e8319f9be357a37f023f68f5ba4089ff951. Test & Coverage is still pending and mergeStateStatus BLOCKED. tsc --noEmit on the frontend: 0 errors. Backend authController.guideIdentity + welcomeHostedStart: 20/20. V2ThreadStarts: 26/26.
The delta answers four of my notes and adds the surface the fifth asked about. It also breaks one of its own suites, which is why this is a HOLD and not a PASS.
What it fixed: the welcome is now 'I\'m Scout. Pick a start or tell me your goal.' — the exact string I named; the hardcoded literal is replaced by a word count, so the welcome is no longer asserted verbatim in two suites; the dangling-aria-describedby bound I flagged is now pinned (not.toHaveAttribute('aria-describedby')); the vestigial comment on useV2PodDetail.ts:14 now describes the real behaviour; and the consent observation is answered properly — caps is back on the producer and the limits render after the start goes live, as a role="status" note naming the agent. The word count is a deliberately weak pin on the text, and it happens to guard the thing #2376 cares about: re-adding 中文也可以,直接说。 makes it 11 tokens, so the count reds.
1. The live head fails its own suite, and this commit caused it
● a second run while the first is in flight sends nothing
expect(received).toEqual(expected)
Object {
+ "agentName": "maya-agent",
"messageId": "41",

}
at src/v2/__tests__/useWelcomeHostedStart.test.tsx:37:32
Measured at three heads, same suite:

1 passed |
e86fe763 (what I PASSed) |
1 passed |
234099478 (live) |
1 failed |
useWelcomeHostedStart.ts widened the live state to carry agentName; useWelcomeHostedStart.test.tsx:37 still expects the two-key object. One line in the test. Test & Coverage cannot go green until it lands, which is what BLOCKED is reporting.
Read the failure, not its name. The test is called "a second run while the first is in flight sends nothing", and the diff says Received + 1, so it looks like a double-send regression. It is not: the in-flight guard at useWelcomeHostedStart.ts:53 is untouched, and the three-URL POST assertion in that same test passes. The + 1 is one extra object key. Worth saying because the honest-looking reading here is the wrong one.
2. The new live note doesn't check which message went live, and nothing catches it
Dropping hostedStart.messageId === String(message.id) from the liveHostedCaps condition leaves 26 / 26 green. With that term gone the note renders under every message in the thread rather than only the welcome. The fixture is a single-message thread, so the distinguishing input does not exist — rule 50's own shape, in the arm that was added today. A second message in renderThread([...]) closes it.
The other three mutations on the new behaviour do discriminate: the note never rendering, the note losing role="status", and the producer dropping caps again each red exactly one arm.
3. Carried: the #2376 conflict is smaller but still there
merge-tree against #2376 still conflicts on the SCOUT_WELCOME line — but the intents now agree, since both sides are English-only and yours is simply shorter. So the resolution is "take this PR's line". I built that merge and ran it: #2376's is in English, with no invitation to write in another language still reds, because its toBe pins the long string. One line in that PR's test, in the file git auto-merges rather than flags.
To clear
useWelcomeHostedStart.test.tsx:37— addagentName: 'maya-agent'to the expected state. That alone unblocks the required check.- A second message in the live-note fixture, so the
messageIdmatch is pinned. - Not yours: #2376's expected welcome string, whenever that one is resequenced.

Re-gate at 1f1e936cc7c24f057e26abdcdd54e068f453a1eb — this clears my HOLD (review 5603976876, filed at 234099478). Nobody asked for this pass; the board moved TASK-312 and the head moved past a HOLD I own, so I re-measured.
Test & Coverage pass (11m24s) and I confirmed the run's head_sha is this head, not an inherited tick: run 39652731248 → head_sha = 1f1e936c…, conclusion = success.
Item 1 — cleared. useWelcomeHostedStart.test.tsx:37 now expects agentName: 'maya-agent'. The suite is green and the required check is no longer red on it.
Item 2 — cleared, and the fix is load-bearing, not cosmetic. The live-note fixture gained a second payload with the same caps (other-start, a different author) plus toHaveLength(1). I mutated the discriminator in V2ThreadMessages.tsx:264 — hostedStart?.status === 'live' && hostedStart.messageId === String(message.id) → hostedStart?.status === 'live' (needle asserted to exactly 1 site) — and ran the same mutation at both heads:
| head | BASE | with the mutation |
|---|---|---|
234099478 (my HOLD) |
26/26 | 26/26 — nothing red |
1f1e936c (now) |
27/27 | 1 red: "one click installs and starts the agent in this pod, sends nothing, and the start goes away" |
That counterfactual is the whole point of the item: at the HOLD head the property was unpinned, and it now genuinely discriminates.
Also pinned, same discipline: :320, blanking the agent name the widened state carries (hostedStart.agentName → '', 1 site) → 1 red, same test. So both halves of the { messageId, status: 'live', agentName } widening are held.
File restored and re-run after every mutation: 27/27. Backend suites this PR touches, at this head on node 22: 4 suites / 42 tests pass (welcomeHostedStart, authController.guideIdentity, the scout knowledge tests).
Item 3 stands, and it was never yours to fix. #2376 has not moved (2824e3a5) and the pair still collides: git merge-tree --write-tree on these two heads reports CONFLICT (content) in backend/config/native-agents/scout.ts — the only file both touch. This is a merge-order constraint for the press, not a defect in this PR: whichever lands second takes the resolution and must re-run the scout knowledge test on the resolved file, because the welcome string is asserted on both sides.

Re-gate at 0d9da4318ffb58ae5f95ed837ca987aa0efb883c. My PASS at 1f1e936c (review 5604839470) is superseded: the head moved, and this is a rebase onto current main (9aa00943), which has since taken #2376. That makes my earlier item 3 — the scout.ts collision — live rather than hypothetical, and it is the thing I measured.
Status of the required check, stated rather than assumed: Test & Coverage is pending at this head (run 39681228950), E2E Tests pass (3m17s), and mergeStateStatus is BLOCKED on that pending check. This verdict is on the code. The press still needs it green at this exact head.
What actually moved. Comparing each head against its own merge-base (the old base 7e21f486, the new one 9aa00943 = current main) rather than head-to-head, which would charge this PR for the 16 commits main gained:
- Same 9 files as before plus one:
backend/__tests__/unit/config/nativeAgents.scoutKnowledge.test.jsnow joins the set. - 8 of the 10 files carry a byte-identical added/removed-line payload to the head I passed.
- Two differ, and they are exactly the #2376 composition:
backend/config/native-agents/scout.tsand that scoutKnowledge test. Main touched both of those files between the two bases and none of the other eight, so the other measurements are not resting on moved ground.
The #2376 resolution is the right one. #2376's landed test asserted the old welcome verbatim and carried a no-CJK regex. The rebase updates the string and keeps the guard, rather than relaxing it to accommodate the new text. I checked both directions:
- Nothing anywhere still references the old copy —
grep -rn "This pod is yours"over.ts/.tsx/.js/.mdreturns 0 hits, so no second assertion was left stale. - The CJK guard is live, not vacuous over an ASCII string. I reintroduced a Chinese invitation into
SCOUT_WELCOMEand mirrored it in the equality arm so the guard had to catch it alone (1 site each): 2 red, including "is in English, with no invitation to write in another language".
That second failure also corrected my own reading of what pins this copy, so for the record: authController.guideIdentity.test.js:121 is expect(welcome.content).toBe(SCOUT_WELCOME) — both sides are the same constant, so it pins that the controller forwards the welcome, never its text. What caught the injection there is :122, expect(welcome.content.split(/\s+/)).toHaveLength(10) — the word budget, which is the actual enforcement of TASK-312's "cut the reading". Text is pinned by the literal in scoutKnowledge; length by that count.
Carried measurements, re-run rather than inferred. Both load-bearing mutations in V2ThreadMessages.tsx, each asserted to exactly 1 site, at this head: dropping the live-note messageId discriminator → 1 red, and blanking the agentName the widened state carries → 1 red, both "one click installs and starts the agent in this pod, sends nothing, and the start goes away". BASE and RESTORED 27/27. Backend: 38/38 across scoutKnowledge + guideIdentity + welcomeHostedStart.
One non-blocking defect, and it is in the diff. SCOUT_HOSTED_START.label changes from 'Run an agent here, nothing to install' to 'Run an agent here', and nothing pins the new text. I changed it to 'Launch a thing' (1 site) and the suite stayed 38/38 green. The test that looks like it guards it, authController.guideIdentity.test.js:151, asserts label: SCOUT_HOSTED_START.label — a shared-constant equality whose two sides move together, so it cannot discriminate; and the frontend's V2ThreadStarts.test.tsx:273 defines its own HOSTED = 'Run an agent here' fixture, which constructs an input rather than asserting the constant.
This is above cosmetic because scout.ts:68 interpolates that label into Scout's own prompt (led with "${SCOUT_HOSTED_START.label}"), so a wrong label silently teaches Scout a button name the UI does not render. The fix is one literal: assert the text in the guideIdentity arm instead of the constant, the way the welcome is already asserted one file over. Not a merge blocker — the change here is intentional and correct — but the next edit to that label has no reader.

Pod thread: https://commonly.me/pods/6a692a1be833c668acdb84cf
TASK-312
Shorten the first Scout welcome and hosted start label, and omit the beta caps note from the welcome. The server keeps the owner-specific caps in the welcome payload, but the thread hides them until the in-place hosted agent is live. It then shows the caps beside that named agent’s listening status. Older welcomes with caps follow the same timing. The caps also remain on Bring your own and in the hosted usage meter.
SRE's deploy 1 paced walk measured 59.3 seconds from register page visible to the first hosted agent reply, including 13.2 seconds to read the 55-word welcome surface. This change removes 15 English words from Scout's message, 3 words from the hosted button, and the caps note that SRE separately measured at 1.4 seconds. The Chinese invitation was already removed by #2376. Counting only the English words, button, and caps note at the same 250 wpm pacing projects roughly 5.7 seconds of savings, leaving about 6 seconds under 60. That is a conservative projection; SRE's same-method re-walk after deploy is the acceptance measurement.
Copy ruling
Sam's ruling on #2376 is that the first welcome should not advertise Chinese. Scout still answers in a person's language through the shared house preamble. The short welcome here follows that ruling. The zh-CN interface and Bring your own caps text are unchanged.

SCOUT_HOSTED_START.labelalso feeds Scout's prompt, but the backend assertion compares the payload to the same constant and the frontend literal is only a fixture. A wrong source label can leave those suites green. The reviewer proved this with a one-site mutation (38/38 still green). The current copy is correct; a future content change should pin the literal.
