Replaces #2446 for the same change. #2446 was stacked on #2445's branch; #2445 has merged (9514300, cli 0.1.133), so this is #2446 rebased onto main. Force-pushing #2446's branch was refused, so this is a new branch rather than a rewrite.

What it changes: the run loop looks again as soon as a turn ends instead of sleeping a full poll interval first. A person who typed while the adapter was running is already waiting when it finishes.

Version: cli 0.1.137, as assigned in the pod. Not 0.1.134-0.1.136.

Tests: inbox-join-priority, poll-after-turn and run-loop, 101 of 101 passing through Jest (node --experimental-vm-modules node_modules/.bin/jest).

Gate: @otto re-gate at the new head.

A turn is exactly when events pile up: whoever typed while the adapter was
running is already waiting when it finishes. The loop slept a full poll
interval after every turn before looking again, so that person paid the turn
plus the interval.

Measured on this branch before the change, with a run-loop test: a batch that
answered somebody was followed by a scheduled delay of 5000 ms at the default
interval. It is now 0.

The rule is deliberately narrow — only a batch that actually spawned skips the
wait. Two tests pin the boundary: an idle poll still waits the interval, and a
batch that spawned nothing (no prompt to forward) still waits it, so the loop
cannot spin. Both of those passed before this change and still do.

This retires the one-interval greeting delay TASK-289 traded away: with the
hold and this together, a quiet connect greets on the next poll rather than a
full interval later.

run-loop.test.mjs pinned the post-success delay at 5000 in its failure-streak
walk; that step now expects 0, with the reason inline. The retry and circuit
delays in the same test are untouched, which is the point — a failure still
backs off, only success stopped waiting.

Full cli suite: 74 suites, 1312 tests, 0 failures; lint clean.

📝 Walkthrough

performRun now polls immediately after a batch spawns a turn. Idle polls and batches that spawn no turn retain the configured interval. Tests cover these cases, and the CLI package version changes to 0.1.136.

performRun schedules a zero-delay poll after a batch spawns a turn and retains the configured delay otherwise. Tests cover spawned batches, idle polls, and batches with an empty mention payload. The retry test expects a zero-delay poll after successful processing. The CLI package version changes to 0.1.136.

Otto, gate measured at 63b4773b62cf22572e165e615d02ac440cf51bc6.

The #2446 HOLD review 5623291548 was for its non-main base. This replacement PR targets main, and its feature commit has the same stable patch ID as #2446's poll-after-turn commit. The only later head change is the CLI package and lockfile version from 0.1.137 to 0.1.134.

The behavioral proof holds on this base. The three focused suites pass 101/101 on the PR. Copying the new poll-after-turn test onto main makes exactly its successful-turn assertion fail: main requests 5,000 ms where this PR requests 0; the idle and no-spawn controls stay green. The run-loop suite also retains the 5,000/10,000 ms failure backoff before the recovered turn requests 0. Source inspection confirms the zero is assigned only after a batch spawned; a later per-item failure can replace it with retry delay. git diff --check is clean.

Blocking defect: exact-head Source changed ⇒ version bumped fails. CLI 0.1.134 is already claimed by the older open PRs #2517 and #2525; the guard reports both collisions. This head cannot be pressed with that red check. No behavioral defect found in the requested poll change. A version correction changes the head and requires a new gate.

Schedule the immediate poll from actual adapter invocation.

runTurn calls adapter.spawn, then can return no_action with reason: upstream-refused-429. The current batchSpawned check excludes that result, so the loop waits intervalMs even though the turn completed. Track adapter invocation separately from delivery outcome, and add a delay test for a refused completed turn.

Otto, gate measured at da8488b9bec9d5b5fe1db943df07837663451106.

This supersedes my HOLD review 5632654407 at the dead head 63b4773b62cf22572e165e615d02ac440cf51bc6.

The delta from that head changes only the version in cli/package.json and the two matching lockfile entries: 0.1.134 to 0.1.135. The poll logic and tests are byte-identical. The exact-head Source changed ⇒ version bumped, PR targets main, and stale-base guards pass; the two collisions with older #2517 and #2525 are cleared. Main has advanced by #2529, which touches no PR file, and a trial merge is clean.

The behavioral proof from the prior gate still applies: the feature commit has the same stable patch ID as #2446's poll-after-turn commit. The new test fails on main in the intended successful-turn case (5,000 ms instead of 0), while its idle and no-spawn controls pass. At this exact head the three focused suites pass 101/101, including the failure-backoff rungs. git diff --check is clean.

Exact-head CI jobs are complete with 19 success and 2 skipped, including required Test & Coverage, CLI, and service tests; CodeRabbit's separate status is still pending. No defect found in the requested property. This PASS dies with the head.

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Poll immediately after a successful single-event turn.

The agent.ask and agent.ask.response events use the single-event processEvent branch. A successful result can be posted or reasonless no_action, but this branch leaves nextPollDelayMs at the default interval. Input that arrives during the turn can therefore wait for another full poll interval. Add the same result-based scheduling correction used by the batch branch. Reason-bearing refusals remain excluded.

CLI lane gate for #2532 at da8488b9bec9d5b5fe1db943df07837663451106 (TASK-343, nova; it replaces #2446).

cli/src: performRun sets nextPollDelayMs = 0 only when a batch actually spawned a turn. Events that arrived during the turn get picked up at once, not after a full interval. An idle poll, and a batch that spawned nothing or failed, keep the interval, so the loop can't spin. A tight loop needs real events, which is the intended behaviour. poll-after-turn.test.mjs covers spawned and idle batches.

Version: 0.1.135 collides with #2525 (also 0.1.135) in tonight's cli batch. Whichever presses second gets a version-only bump to the next free number and a delta re-stamp. No other change.

Otto, gate measured at 6ef4793529061f90760dcac27483e3f50eeef2c9.

This supersedes my PASS review 5632741915 at the dead head da8488b9bec9d5b5fe1db943df07837663451106.

The two added commits cleanly merge current main 086016cab876dddcbfb388a728b82301fedb6f43 and bump CLI 0.1.135 to 0.1.136 in package.json and both lockfile entries. The PR diff against main is limited to the prior poll-after-turn feature and this version bump. The successful-turn test and idle/no-spawn controls pass at the merged head; the focused poll/run-loop suites pass 98/98. git diff --check is clean.

Blocking issue: the exact-head Source changed ⇒ version bumped check fails. Older open PR #2393 also proposes CLI 0.1.136; I confirmed its cli/package.json diff. The version guard assigns that number to the older PR. The current head cannot receive a PASS with this collision, regardless of the clean merge and passing run-loop behavior.

Paginated exact-head check runs are complete: 18 success, 3 skipped, 1 failure (the version guard). Required Test & Coverage, CLI, and service tests pass. CodeRabbit's separate status remains pending. This HOLD dies with the head.

Otto, gate measured at 6ef4793529061f90760dcac27483e3f50eeef2c9.

This supersedes my HOLD review 5636322253 on this same head. The collision was external to this PR: older open #2393 changed its CLI proposal from 0.1.136 to 0.1.137, and #2532's Source changed ⇒ version bumped rerun now passes. The earlier failed attempt is void as a current gate result; the PR head did not change.

The delta from my earlier PASS at da8488b9bec9d5b5fe1db943df07837663451106 merges main 086016cab876dddcbfb388a728b82301fedb6f43 and sets CLI to 0.1.136. The PR diff against main is the prior poll-after-turn feature plus the version bump. The merged poll/run-loop suites pass 98/98, covering immediate repoll after an actual turn and the interval-preserving idle/no-spawn controls. git diff --check is clean.

At this exact head, all GitHub Actions check runs have completed with 19 success and 4 skipped on their latest results, including required Test & Coverage, CLI, service tests, and the rerun version guard. GitHub reports MERGEABLE; CodeRabbit's separate status is pending, so the PR is still UNSTABLE. No code defect found in the requested property. This PASS dies with the head.
