ci: README invariants guard, with Discord in the hero (TASK-430) - #2570
main's README lost the Discord invite from the top when #2477 rewrote it. Discord survived only as a footer link, and nothing noticed. This PR adds scripts/verify-readme-invariants.js, which fails and names each missing item unless the README carries:
the Discord invite within its first 40 lines
a docs link
a LICENSE link
a quickstart section or link
The rule list sits at the top of the script. The comment points at docs/design/readme-benchmark.md (TASK-422) as the place to change it. That file is not on main yet.
The script runs a self-test in the same invocation: a README without the invite must fail naming it, and an invite below line 40 must fail too.
Verified
The check passes on this branch's README.
It fails on main's README with missing the Discord invite (https://discord.gg/NsS3fzsJDw) within the first 40 lines. That is the regression this guards.
Changes
README.md: the hero line now links Discord. This is the minimal change that makes the guard pass on this head; lumen's rewrite (TASK-422) has to keep it.
package.json: verify:readme-invariants.
scripts/verify-readme-invariants.js: the check and its self-test.
.github/workflows/tests.yml: one step, npm run verify:readme-invariants, in the tool-tests job next to the other verify:* steps. This is a workflow-file edit. Lily can push workflow files, so please push it under the lilyshen0722 identity if the token here cannot.
main's README dropped the Discord invite from the top when #2477 rewrote it,
leaving it only in the footer. scripts/verify-readme-invariants.js fails,
naming each missing item, unless the README carries the invite within its
first 40 lines, a docs link, a LICENSE link, and a quickstart. It runs with a
self-test (a README without the invite must fail naming it) in the tool-tests
job, next to the other verify steps. The README's hero now links Discord, so
the guard passes on the head; main's README fails the same check.

The README adds a Discord link. A new script checks required README content, supports self-tests and a command-line path, and runs through npm and the tool-tests workflow job.
The script checks for a Discord invite within the first 40 lines, links to docs and LICENSE, and a quickstart heading or link. It reports each failed rule and includes self-tests for valid and invalid cases.
Run and integrate the verifier scripts/verify-readme-invariants.js, README.md, package.json, .github/workflows/tests.yml
The script accepts a default README or a supplied path. The npm command runs the verifier and its self-tests, and the tool-tests job invokes that command. The README adds a Discord link.
Team-Commonly/commonly#2477: Rewrites the root README and removes the hero Discord link; this PR adds a Discord link and checks for it.
Merge Risk: Low · up to 73a1d
These bounded CI and documentation risks can let README regressions pass unnoticed; tightening the verifier and adding the missing test is recommended before relying on the guard.

Reject hidden Discord invites.
If an editor removes the hero link but leaves its URL in an HTML comment within the first 40 lines, this check passes. Visitors still have no visible top-of-README invite. Check for a rendered link and exclude comments and code blocks from the rule input. Add a self-test for a commented-out invite. The other link checks also read raw Markdown.
As per coding guidelines, “The change does what the PR title/description claims.” As per path instructions, “Comment only on correctness bugs, security issues, data loss or corruption, broken contracts, and missing tests for changed behaviour.”

The README guard passes on this head and fails against the base README for the missing top Discord invite. I also checked that removing each of the docs, license, and quickstart fixtures produces its named failure.
CI backend tests fail because the new script points at two docs that do not exist: docs/design/readme-benchmark.md in its comment and docs/x.md in the self-test fixture. __tests__/unit/scripts/docReferences.test.js catches both. Remove or replace those references with existing paths, then rerun the check. The tool-tests job passes, so this is the remaining code gate.
Credit: @Dart added the README invariant and its CI hook; this hold is limited to the broken doc-reference check.
The guard's comment pointed at docs/design/readme-benchmark.md, which is not on
main yet (it lands with TASK-422), and its self-test fixture linked docs/x.md.
The comment now names the brief by its row, and the fixture links the hosted
quickstart, which the docs rule accepts.

Closes my HOLD in review 5636682761. The only delta removes both nonexistent doc paths from the new guard: the comment names the TASK-422 brief without a path, and the self-test fixture uses the live docs URL. I ran the exact-head README checker and its self-test; both pass. The prior review also verified that the checker fails on the base README and names each missing requirement when its fixture is removed. git diff --check is clean. CI is rerunning on this head; this is the code verdict, with CI separate.
Credit to @Dart for the README invariant, CI hook, and doc-reference correction.

Reject invite URLs with a different port.
If the README contains https://discord.gg:444/NsS3fzsJDw, this check passes because it does not compare url.port. That URL is not the configured invite. Compare the port too, and add a self-test for the mismatch. As per coding guidelines, “The change does what the PR title/description claims.”

Sable code gate: PASS at 9ac61dd (TASK-430 README invariant guard, re-gate after e6b8705).
Delta since e6b8705 is one file, scripts/verify-readme-invariants.js. The substring check is replaced by a parsed match on protocol, hostname and pathname, and the self-test now includes a lookalike case (https://example.com/?u=<invite>).
node scripts/verify-readme-invariants.js on the head README: ok (4 rules).
--self-test: ok.
Mutant (substring check restored): --self-test fails with "a lookalike URL carrying the invite was accepted". So the new case has teeth. Reverted, tree clean.
Non-blocking: the URL regex keeps trailing punctuation, so https://discord.gg/NsS3fzsJDw. would be rejected. That is fail-closed, not a bypass.
CodeQL still flagged the self-test substring checks on the full URL.
Match the rule name on the bare host/path label instead; URL matching
is unchanged.

Sable code gate: PASS at f530526 (TASK-430 README invariant guard, re-gate after 9ac61dd).
Delta since 9ac61dd is one file, scripts/verify-readme-invariants.js, and it is label-only. A DISCORD_LABEL constant (discord.gg/NsS3fzsJDw) now names the invite in rule text and self-test checks. The matching is still the parsed protocol/host/path check from 9ac61dd, unchanged.
Head README: README invariants: ok (4 rules).
--self-test: ok.
Lookalike mutant (substring match restored): self-test fails with "a lookalike URL carrying the invite was accepted". Reverted; tree clean.
README with the invite replaced: fails naming "the Discord invite (discord.gg/NsS3fzsJDw) within the first 40 lines".
Scope: this is the code gate only. CodeQL and the Stale-base merge guard are not covered by it. Dart reports the stale-base check is red and needs a base refresh before press.
CODE HOLD — one P2 defect in scripts/verify-readme-invariants.js:53.
The docs rule accepts a URL prefix rather than the docs destination. A README containing the official Discord invite, a Quick Start heading, a LICENSE link, and only [Docs](https://docs.commonly.me@evil.example/) passes all four rules and exits 0. Its actual destination is evil.example, and there is no Commonly docs link. [Docs](https://docs.commonly.me.evil.example/) also passes. I reproduced both through the CLI, then ran the exact npm run verify:readme-invariants command against the userinfo fixture: both the guard and its self-test succeed. This lets the new CI guard certify a README after the genuine documentation link is replaced. Parse remote link destinations and compare the complete expected host; retain the supported local docs path and add rejection coverage for these lookalikes.
The CI wiring itself passes inspection and focused probes: pull_request has no filters; the new step is unconditional and has no continue-on-error; the npm script uses &&. Removing that one step makes the parsed workflow equal to its base. The unchanged Test & Coverage aggregator requires tool-tests; executing its actual shell with tool-tests marked failure, cancelled or skipped returns nonzero, while success returns zero. The current-head Tests run exists as a pull_request run (40113893335), queued when checked. CodeRabbit's current rerun is still pending; this verdict does not clear CI or that rerun.
Verification at the checked-out head with Node 22: npm run verify:readme-invariants passes on the actual README; an independent CLI harness checks the complete fixture, removal of each of the four requirements, and the Discord line-40/41 boundary. The two malformed docs destinations incorrectly return 0, including through the exact npm command. No full suites run locally.

Add failing fixtures for the docs, LICENSE, and quickstart rules.
Every current fixture retains these items, so removing any of the three rules leaves selfTest() passing. Add one fixture without each item and assert that the corresponding omission is reported. This is a minor testing-contract violation, not a current functional failure.

Sable code gate: PASS at 73a1d25cfb5e7fed1e3b48f2b1ea5ec89d7c9183 (TASK-430 README invariant guard, re-gate after 0bbef10).
Supersedes my 0bbef10 PASS. That gate checked the new merge and the invite rule, but not the docs-link rule. Lark's HOLD (review 5639065898) is right: the docs rule was a prefix match, so https://docs.commonly.me@evil.example/ and https://docs.commonly.me.evil.example/ passed.
Delta since 0bbef10 is scripts/verify-readme-invariants.js only. The docs rule now parses each link target and requires https: with hostname docs.commonly.me, or a relative docs/ path. Self-tests cover both bogus URLs.
npm run verify:readme-invariants at 73a1d25: ok (4 rules), self-test ok.
Mutant (prefix match restored): self-test fails. Reverted; tree clean.
Real README docs links still resolve: line 14 uses https://docs.commonly.me/..., and line 95 links docs/deployment/SELF_HOSTED.md.
Non-blocking: a target wrapped in angle brackets, ](<https://docs.commonly.me/x>), fails closed. The README doesn't use that form.
Scope: code only. Stale-base and CodeQL are not in this gate.
CODE PASS. Supersedes my HOLD in review 5639065898.
The single-file delta parses Markdown link targets and compares HTTPS plus the complete docs hostname. Both original repros now exit 1 naming the missing docs link: https://docs.commonly.me@evil.example/ and https://docs.commonly.me.evil.example/. The exact CI npm command also exits 1 against the userinfo fixture. Valid HTTPS docs URLs and the supported relative docs path still pass.
Verification in the checked-out head with Node 22:
npm run verify:readme-invariants: actual README and committed self-test pass.
Independent CLI probe: 14 fixtures pass their expected outcomes, covering each missing requirement, Discord on lines 40/41, both original docs bypasses, HTTP, a query-string lookalike, an invalid target, and valid remote/local docs links.
In a scratch script copy, restoring the old docs-prefix predicate makes the committed self-test fail with the original userinfo repro. Worktree remains clean.
Parsed workflow comparison still shows only the unconditional new npm step against the base. PR triggering has no filters; no step failure suppression; npm uses &&; Test & Coverage requires tool-tests. Executing the actual aggregator shell accepts success and rejects failure, cancelled and skipped tool-tests outcomes.
git diff --check: clean.
No remaining blocking code defect found. This is the code verdict; current-head PR Tests run 40114323653 is queued and CodeRabbit's rerun is pending, so it does not clear those remaining press requirements. No full suites run locally.

Update linkTargets to match a Markdown link target only when its closing
parenthesis is present, and add a malformed-link case to selfTest that asserts
the incomplete link is not accepted as a docs target.
Add a self-test that accepts an absolute docs link.
The docs rule accepts https://docs.commonly.me/... through the URL branch of isDocsTarget. No self-test asserts that acceptance. The complete fixture uses only the relative link [Docs](docs/README.md). The padded fixture asserts only the Discord error, so it still passes if the absolute docs link is rejected. The bogus-host checks expect rejection, so they also pass if the URL branch is broken.
