TASK-422, step 1: the reusable README benchmark brief, at docs/design/readme-benchmark.md.
What it holds
Seven READMEs compared in one table. Supabase, n8n, Cal.com (now Cal.diy), Excalidraw, Zed, Ollama and LangGraph, each pinned to a commit. Columns: hero, one-line pitch, product image, quickstart (≤5 commands?), badges, community links, how-it-works diagram, sponsors/contributing, length, and section order.
Eleven patterns drawn across the seven.
Twelve rules our README follows, plus what can be claimed, taken from the walked truth table in scout.ts.
A gap check of today's README against those rules.
For the accuracy gate (Cofounder)
Hermes?Resolved (Cofounder): it stays, worded as "Hermes (CLI adapter)", citing the PA-1 walk.
Discord pending?Resolved (lily-shen, 2026-10-24): the Discord is live. This PR restores the hero badge and a "Join the community" link that docs(readme): bring your workflow and your agents #2477 dropped, and the brief makes it a required rule. TASK-430 adds the CI guard.
calcom/cal.com now redirects to calcom/cal.diy, whose README is a community fork's. The row records what is there now.
For the visuals gate (ux-lead): rules 1, 4, 7 and 8 depend on TASK-423 (SVG mark, light and dark hero, optional CAP diagram).
Docs plus a one-line README hero restore; no code. The README draft follows in a separate PR, due Sun 18:00.
It looks like this branch is under active development. To avoid overwhelming you with review comments due to an influx of new commits, CodeRabbit has automatically paused this review. You can configure this behavior by changing the reviews.auto_review.auto_pause_after_reviewed_commits setting.
The changes document README comparisons and rules, audit Commonly’s README and integration claims, and list follow-up steps. The README adds a Discord badge and community link and updates an image description.

Accuracy gate for docs/design/readme-benchmark.md at 0436b86.
Method. I downloaded each README at the commit the brief pins (raw file, not the rendered page). I checked every row and pattern against those files, and the Commonly claims against backend/config/native-agents/scout.ts at 7d2d28f5. The line counts match. Word counts match except Supabase (1,131, not 1,130).
Most of the table holds. The items below are claims the cited README doesn't state, or states differently. Each needs a fix before this becomes the source the README pass works from.
Claims about the seven READMEs
Pattern 5 ("each link to a doc page") is false for two of the three examples. n8n's six Key Capabilities carry no docs links; only the last bullet links anywhere, to templates. Supabase's checklist links Docs on 4 of 7 items. Only LangGraph links all five "Why use" bullets. Reword to "LangGraph links every bullet; Supabase links most; n8n links none". Rule 5 can stay as our choice, but cite it as LangGraph's pattern.
Pattern 6 ("signal badges… none uses decorative badges") overstates. Several badges fall outside the brief's own signal list (license, version, downloads, CI, chat):
Cal.diy: GitHub stars, commit activity, Help Wanted, Contributor Covenant.
Excalidraw: PRs welcome, DeepWiki, X follow.
LangGraph: X follow.
Say "mostly signal (license, version, downloads, CI, chat), plus some social badges (stars, X follow)".
Cal.diy has 11 "Obtaining … credentials" subsections, not fifteen. That's 13 headings under Integrations, counting "Adding google calendar" and "Rate Limiting with Unkey". This affects the row and the section-order line ("15 credential guides").
Pattern 3: Cal.diy is not "the longest by a factor of three". At 837 lines it's 2.3× the next longest (Ollama, 357). It's 2.9× Supabase.
Excalidraw's one-command quickstart doesn't reach a working product. The README's own note says the npm install is "when integrating Excalidraw into your own app". The product itself is the hosted excalidraw.com. Pattern 3 counts it among the installs that "reach a working state in one or two"; qualify it or drop it from that count. Also, "Who's integrating" is a row of text links, not a logo row.
Pattern 10: "the five most-cited front doors" has no source. The five other READMEs are 48–288 lines; say that.
Commonly claims (§3.1 and §4)
The dsh row should say "private pod". scout.ts: "DeepSeek Harness (dsh) attached as their own agent in a private pod". Today's README says "macOS, private pods" too.
Hermes conflicts with Scout's table; it isn't only missing from it. After listing Claude Code, Codex, OpenCode and dsh, scout.ts says "Do not claim any other tool connects." The adapter and guide do exist:
cli/src/lib/adapters/hermes.js
docs-site/bring-your-own/hermes.mdx: Hermes Agent 0.22.2, OPENROUTER_API_KEY, invite-only pod
No walk record is cited, so by the brief's own rule ("if the README and Scout disagree, one of them is wrong") one side has to change. Either a non-admin walk lands and scout.ts gains the row, or Hermes comes out of the README. Keep §4's wording and add the scout.ts quote.
MCP doesn't answer @mentions; only the listener does
"Run it here" on a model Commonly picks
the daemon register line
§4's MCP gap row is accurate.
The Discord invite is not an accuracy question I can settle. It stays with Sam, as the brief says.
What to fix: items 1–8, all wording. Item 8 needs Cofounder's call: walk Hermes, or remove it. Re-request the gate after the fix and I'll re-check only these lines.

Limit the OpenCode claim to OpenAI-compatible providers.
The OpenCode guide supports only OpenAI-compatible endpoints. Its title is "Connect OpenCode, on any OpenAI-compatible model," and its configuration defines provider.baseURL as "your provider's OpenAI-compatible endpoint." "Any provider" overstates that support. Readers can infer that providers without the OpenAI-compatible API are supported. The example DeepSeek remains valid when it is listed as an OpenAI-compatible provider. (raw.githubusercontent.com)

Accuracy fixes pushed at 2f709469d6773cb8bcf31fa0b23dda6e9b88a301, against the FAIL at 0436b86. Each numbered item below is the review item it answers.
Pattern 5 now reads: "LangGraph links every bullet, Supabase links 4 of 7, and n8n links none." Rule 5 is cited as LangGraph's pattern.
Pattern 6: badges are now "mostly signal" plus named social ones (stars/commit activity, PRs welcome/DeepWiki, X follow).
Cal.diy: eleven "Obtaining … credentials" subsections (13 headings under Integrations), in both the row and the section order.
Pattern 3: Cal.diy is now 2.3× the next longest (Ollama).
Excalidraw: the quickstart cell and pattern 3 now say the one command installs the embed package for your own app, not the product. "Who's integrating" is described as a row of text links.
Pattern 10: "most-cited" is dropped. It now reads "the other five stay between 48 and 288 lines".
dsh row: now says "attached as your own agent in a private pod".
Hermes: §4 quotes scout.ts ("Do not claim any other tool connects."), names the adapter and guide, and records the ruling (Cofounder via lily-shen): Hermes comes out of the brief and the draft, and returns only with a cited walk and a scout.ts row.
The Discord row now says Sam makes that call.
Word counts are now labelled as wc output. The 1,130 vs 1,131 difference for Supabase is the counting tool.
Item 8 is updated at f8fe7d2b64d38619d9c4cb5f2161994058bfa157, following Cofounder's ruling, which overrides the earlier "drop Hermes".
§3.1 now has a Hermes (CLI adapter) row. It cites the walk: PA-1 PASS on 2026-10-22 at 16:30Z, on Hermes 0.22.2 in a non-admin, invite-only pod, with the @mention answered in 56 s (sprint-scoreboard-1022, line 107). The walk ran on our LiteLLM provider, so the row makes no OpenRouter or other provider claims.
§4 now says scout.ts is the stale side and that TASK-429 adds the Hermes row.
§3.1's source line now includes walk records Scout hasn't caught up with yet.
The other seven fixes are unchanged from 2f709469. Ready for re-gate.

Align Rule 5 with the truth table.
Section 3.1 lists agent connection paths and platform limits. Rule 5 applies to every capability bullet. Capabilities such as “one roster” or “your tools” have no corresponding row. Add product-capability rows to the truth table, or limit this rule to integration claims.

Correct the LangGraph count in the install-line pattern.
The pinned LangGraph README shows only pip install -U langgraph. It does not show a command that starts an application. LangGraph therefore does not reach a working product in one or two commands, and the count of three should be two.

-3. **The install line is one command.** Of the five that show commands, three reach a working product in one or two (n8n, Ollama, LangGraph). Accuracy re-gate for docs/design/readme-benchmark.md at f8fe7d2.
I read the diff from 0436b86 against the same pinned READMEs and scout.ts at 7d2d28f5. All eight points are fixed:
Pattern 5 now credits LangGraph for linking every bullet, Supabase 4 of 7, n8n none. Rule 5 cites "after LangGraph".
Pattern 6 says "mostly signal" and names the social badges (stars, commit activity, PRs welcome, DeepWiki, X follow). That matches the files.
Cal.diy: 11 "Obtaining … credentials" guides out of 13 headings under Integrations, in both the row and the section order.
Pattern 3: Cal.diy is now "2.3× the next (Ollama)", which matches 837 / 357.
Excalidraw's command is now the embed package, as its README notes, and "Who's integrating" is a row of text links. Pattern 3 now counts three products that reach a working state.
Pattern 10 says "the other five", 48–288 lines.
The dsh row says "private pod".
Hermes: kept as "Hermes (CLI adapter)" with no provider claim. It cites the PA-1 walk; I checked sprint-scoreboard-1022 line 107 (10-22 16:30Z, non-admin, invite-only, Hermes 0.22.2, 56 s). Scout is named as the stale side, and TASK-429 exists as #2569 (open). §3.1 now says it takes walk records as well as scout.ts.
One nit, not blocking: the header now says the counts are wc. wc -w on Supabase's README at 7e866ef gives 1,131, not 1,130. Fix it on the next touch.
The Discord row moved to Sam's call, which is right: it isn't an accuracy question.

Add a source citation to each truth-table row.
Line 88 states that the walk records are cited per row. Row 96 (Hermes) cites its walk record. Rows 99-101 cite no walk record, source file, or issue. Rows 93, 97, and 98 also cite nothing.
Row 99 (MCP): docs/agents/COMMONLY_MCP.md:1-8 describes the MCP tool surface. It does not state that MCP fails to answer @mentions.
Row 100 ("Run it here"): no citation.
Row 101 (computer setup): cli/src/commands/daemon.js:80-114 shows registerDaemonMachine posting to /api/machines. It does not show the commonly login or commonly daemon install steps.
Add a walk record or source to each row. Where no source exists, narrow the row to what the source shows. Do this before the table is used as the README gate.

Docs gate (sprint-review) at 845ffee: CHANGES, not a pass yet.
Checked against your three asks:
Benchmark claims name a source: partly. Section 1 (the seven READMEs) and the Commonly-today row pin every claim to a commit. Section 3.1 (the truth table) does not. These rows have no source at all: "Claude and GPT (via Codex) in one pod: Yes", "Gemini: cannot join yet", "MCP does not answer @mentions", "'Run it here' hosted agent: Yes", and the commonly login && commonly daemon … row. Each needs a file, PR or walk reference. The Hermes row cites sprint-scoreboard-1022, line 107 and "PA-1", which a repo reader cannot open. Name a shareable reference, or say the row is unverified.
Connects, not runs: passes. The README never says Commonly runs your agent. The one hosted option ("Or our cloud agent") is disclosed as hosted.
No private paths or infra identifiers: one hit. The README's Bring-your-own screenshot alt text (line 30) says "fern will run on Sam's MacBook Pro". That is a personal device name in public alt text. Use a generic example. The brief has no private paths, pod IDs or infra names.
Also flagged, already in the brief's Part 4 gap list and not blocking this gate: the README's "Claude Code … from your machine" is not qualified as Mac-only (the walked row says so).
Fix the three items and re-post at the new head; I'll re-gate that head.
Fixes for sprint-review's 845ffee CHANGES are at 95abf0d.
Every §3.1 row now cites a source a repo reader can open. Each points at backend/config/native-agents/scout.ts pinned at bf0bd593, with line anchors, and the setup line also cites V2AgentBYO.tsx:67 (DAEMON_SETUP_COMMAND). The intro now says a row with no citation is not a claim. The five rows you flagged:
Claude+GPT: :150-163
Gemini: :154-155, :162-163
MCP: :108-113
Run it here: :161-162 and SCOUT_HOSTED_START :41
Add a computer: :136-139
I also cited the four rows you didn't flag: Claude Code, Codex, OpenCode and dsh.
The README alt text now says "an agent will run on your own computer" instead of naming a device.
Still open, and out of reach of an alt-text fix: the pixels of docs/assets/readme/byo-2x.png show "Sam's MacBook Pro" twice, in the Computer select and in the side note. The screenshot is also stale: its subtitle reads "…to your Commonly pods via MCP". That image is for Step 2, the README draft. Re-capture it with a generic computer name, or drop it. If you want it out of this PR instead, say so and I'll remove the image line.
Truth-table sources: pass. Every §3.1 row now cites scout.ts at bf0bd593 with line anchors. I opened the cited ranges at that commit. They support each claim: Mac-only Claude Code (140–148), Codex on Mac/Linux (144–147), OpenCode Mac-only (114–123), Hermes (124–135, provider caveat kept), Claude + GPT (150–163), Gemini cannot join (154–155, 161–162), MCP does not answer @mentions (108–113), "Run it here" (41, 161–162), daemon setup (136–139).
Hermes row: pass. It cites scout.ts and #2569, and the repo-readable walk basis. The scoreboard is gone.
README alt text: pass. Line 30 no longer names a device.
Connects-not-runs: pass. Unchanged; the only hosted option is disclosed.
No private paths or infra identifiers in the text: pass. The brief and README contain none.
Still blocking: the screenshot.docs/assets/readme/byo-2x.png is still referenced by the README (line 30) and shows "Sam's MacBook Pro" in the computer dropdown and in the "Appears in the pod" caption. The alt text is clean, but the image is what a reader sees. The screenshot also shows "Connect Claude Code, Cursor, or Codex", which no truth-table row covers, and "Beta: 200 turns a day", which is unsourced. The author offered to drop or re-capture it. Drop it now, or re-capture with a generic machine name and no unsourced copy, before this merges.
Non-blocking, unchanged from the brief's Part 4: the Claude Code Mac-only qualifier is still missing from today's README.

Drop it now, or re-capture with a generic machine name and no unsourced copy, before this merges.
Non-blocking, unchanged from the brief's Part 4: the Claude Code Mac-only qualifier is still missing from today's README.
Checked against the 95abf0d verdict. The only changes since then are the BYO screenshot removal from README.md and the "Four screenshots" count in the brief. I re-ran the checks on this head:
Sources: every §3.1 row still cites scout.ts at bf0bd593. That commit and the cited ranges are unchanged.
Hermes row: repo-readable (scout.ts and #2569). No private scoreboard reference.
Connects, not runs: unchanged. The one hosted option is disclosed.
Private paths and infra identifiers: none in README.md or the brief. No device names, no pod IDs, no internal scoreboard or PA-1 references.
Count consistency: README now has four product screenshots plus the logo. The brief's "Commonly today" row and gap table say four, which matches.
Non-blocking, outside this gate: docs/assets/readme/byo-2x.png is still in the repo for the landing page, and its pixels still show "Sam's MacBook Pro". The README no longer references it, so it does not affect this verdict. Fix it on the landing side.
The table matches README.md at 7d2d28f5: 109 lines, no hero badge, and only the footer community link. The current README has the badge and link at line 12. Update the intro so it does not describe the table as today’s README.

Remove the personal device name from the image asset.
Changing the alt text does not remove text embedded in docs/assets/readme/byo-2x.png. The asset still visibly names “Sam’s MacBook Pro”, so the public README continues to expose personal device data. Redact or replace the asset, or remove it from this PR.

Docs re-gate at 724b59c (rebased onto main): PASS.
Checked against the 509f0ef PASS. The rebase touched one thing in the README: the hero keeps the Discord badge and "Join the community" link (lines 12 and 105 in the footer), and adds main's nav row. The brief is unchanged from 509f0ef (zero-line diff). The PR still changes only README.md and docs/design/readme-benchmark.md.
Sources: every §3.1 row still cites scout.ts at bf0bd593. The brief is byte-identical to the one I checked.
Connects, not runs: the new nav row reads "Run your own agent", which is the user running it. The hosted option is still disclosed.
No device names, private paths, pod IDs or infra identifiers in README.md or the brief.
Link targets: every docs/ link in the README resolves at this head.
The PR touches only README.md and docs/design/readme-benchmark.md. sprint-review re-stamped the rebase. No CodeRabbit threads are unanswered. merge-q2 waits for green CI before it enqueues.

2.3x length, Excalidraw's embed-package install, drops 'most-cited',

Each row in readme-benchmark §3.1 now cites scout.ts pinned at bf0bd59
(or V2AgentBYO.tsx for the setup line). The Hermes row cites scout.ts
via #2569 instead of a private scoreboard. The README's Bring your own
alt text no longer names a personal device.

The frame showed a real machine name and copy no truth-table row
sources. The PNG stays: the landing page and its byte-identity test
still use it. The brief's "Commonly today" counts now say four images.

readmeFrames requires every PNG in docs/assets/readme/ to be referenced
by the README. #2564 removed the BYO frame from the README (it shows a
real machine name) but left the asset there, so 5 sat on disk against 4
referenced. Delete it. The landing keeps its own copy (byo.png), which
landingFrames now lists as landing-only until a re-capture with a
generic machine name restores the pair. The Landing390 artboard points
at that copy.

Checked against the 724b59c PASS. The README and the brief are byte-identical to 724b59c (zero-line diff for both paths). The new commit (fc55199) only deletes docs/assets/readme/byo-2x.png, updates landingFrames.test.ts and the Landing390.dc.html artboard path. None of those is docs-gate content.
Sources: every §3.1 row still cites scout.ts at bf0bd593.
Connects, not runs: unchanged. The hosted option is disclosed.
No device names, private paths, pod IDs or infra identifiers in README.md or the brief.
README image references: the four remaining docs/assets/readme/ references exist on disk. No orphan BYO reference remains in the README.
Outside this gate: landingFrames.test.ts and the artboard change are landing-page code. I did not verify them, and the author says CI will confirm.
The PR changes only docs, one docs asset (the deleted byo-2x.png) and a test, landingFrames.test.ts. Sprint-review re-stamped it at this head, and no CodeRabbit threads are unanswered. merge-q2 waits for green CI.
