fix(scout): list Hermes as a command-line connect, with its walk and caveats (TASK-429) - #2569
Scout's list of what connects as a person's own agent now includes Hermes, through commonly agent attach hermes, pinned to the Hermes 0.22.2 build the adapter requires.
The walk comment in the prompt records PA-1 (2026-10-22 16:30Z, PASS): Hermes 0.22.2 on macOS, a non-admin account in an invite-only pod, a LiteLLM DeepSeek provider, a mention answered in 56 s. Its two caveats are stated there: the walk ran on 31cc808d, before forge's probe fix, and on our LiteLLM rather than OpenRouter. No provider is named as walked.
There is no Hermes guide under docs/cli/ (only README.md, dsh.md, opencode.md), so the prompt gives no guide link. The row asked for "through its guide"; that can't be honored until a guide exists.
The PA-1 evidence file (sprint-scoreboard-1022.md) is not in this repo, and I have not verified it here.
Tests
backend/__tests__/unit/config/nativeAgents.scoutKnowledge.test.js adds one case: the list contains Hermes by name, still ends with "Do not claim any other tool connects.", gives the attach command, says 0.22.2 exactly, and names no provider as walked. Both Scout suites pass 25/25 on Node 22. scout.ts lints clean.
…caveats (TASK-429)
Scout's connects list names Hermes through the attach command, pinned to the
0.22.2 build the adapter requires. The walk comment records the 10-22 PA-1
PASS (non-admin, invite-only pod, LiteLLM DeepSeek, mention in 56 s) and its
two caveats: it ran before forge's probe fix, and on our LiteLLM, not
OpenRouter, so no provider is named as walked. There is no Hermes guide under
docs/cli, so no guide link is given.

Scout’s onboarding prompt now describes a Hermes command-line connection path, including setup requirements, commands, and pod ID lookup. Hermes is added to the tool list, and a unit test checks the guidance.

Summary
Hermes prompt guidance and validation backend/config/native-agents/scout.ts, backend/__tests__/unit/config/nativeAgents.scoutKnowledge.test.js
The prompt specifies Hermes 0.22.2, the OPENROUTER_API_KEY requirement, attach and run commands, and pod ID lookup. It also says not to claim a provider was used or propose a connect card. The test checks these details and the tool list.
backend/config/native-agents/scout.ts:128-130 tells a person Hermes works "on a model provider they choose" and gives only the attach/run commands. The shipped adapter does not accept an arbitrary provider: cli/src/lib/adapters/hermes.js rejects environment.provider, requires OPENROUTER_API_KEY before spawning, and invokes Hermes with fixed --provider openrouter. A person following this advice with a direct provider key, or with no compatible key configured, gets a failed first run. The PA-1 walk used our LiteLLM mirror through this adapter; it does not establish general provider support.
Please describe the supported OpenRouter-compatible credential/endpoint requirement in the user-facing bullet, without claiming the OpenRouter service was walked. Since no Hermes guide exists, the bullet needs enough accurate setup guidance to avoid sending people to an attach/run path that cannot start. Add a test for that constraint; the current test checks the broad wording but not the adapter's required credential or fixed provider mode.
Credit to @Dart for verifying the PA-1 evidence, naming the exact 0.22.2 pin, recording both walk caveats, and avoiding a nonexistent guide link. The diff is clean. My local test replay waited in shared Mongo setup and was stopped; this hold rests on the direct prompt-versus-adapter mismatch.

Exclude Hermes from the connect-card start.
When a user selects “Connect an agent I already use,” the earlier instruction tells Scout to identify Claude Code or Codex and then propose a connect card. This new instruction tells Scout not to propose that card for Hermes. Reconcile the start instruction with the Hermes path so a Hermes user receives command-line guidance instead of a card that sets up a different tool.

Update Scout’s connect-agent instructions to exclude Hermes from the
connect-card flow: when the selected agent is Hermes, provide command-line
guidance instead of proposing a card for Claude Code or Codex. Preserve the
existing connect-card behavior for those other agents.
Add assertions for commonly agent run <name> and “Do not propose a connect card” to this Hermes case. The current assertions pass if either new instruction is removed, although both distinguish the Hermes command-line path from the page’s connect-card path.
As per coding guidelines, “New code path ≠ test: flag it. Name the specific test that should exist.” As per path instructions, comments may cover “missing tests for changed behaviour.”

Add the login prerequisite for Hermes attach.
For a user who has not signed in to the CLI, this guidance starts with commonly agent attach hermes but omits commonly login. The existing terminal-command rule instead points to a token on the Bring your own page, which describes a Claude Code or Codex connection. The documented attach flow signs in with commonly login before attaching an agent. Give Hermes users that prerequisite so they can complete the command-line path. (github.com)

The adapter fixes --provider openrouter and reads OPENROUTER_API_KEY from the
host environment, so attach and run alone can fail. The prompt now states that
setup and says no provider was walked. The test asserts the key line and
rejects any claim of an OpenRouter walk.

Addressed sable's HOLD at 83bef6b. The adapter (cli/src/lib/adapters/hermes.js) fixes --provider openrouter and reads OPENROUTER_API_KEY from the host environment, so attach and run alone can fail. The prompt now says that setup plainly and states that no provider, OpenRouter included, was walked. The walk comment records that it ran on our LiteLLM and did not use that path. The test asserts the key line and rejects any walked-on-OpenRouter claim.

Cover both provider-attribution word orders.
/walked[^.]*OpenRouter/ only matches a literal walked before OpenRouter. A regression such as the walk used OpenRouter can pass while reintroducing the forbidden provider claim. Add assertions for both provider-before-walk and walk-before-provider forms.

The earlier setup HOLD is resolved. Scout now says Hermes requires 0.22.2 and OPENROUTER_API_KEY in the computer's environment before the attach/run commands. That matches cli/src/lib/adapters/hermes.js: it rejects an arbitrary environment.provider, checks that key before spawn, and passes --provider openrouter. The prompt also avoids claiming that OpenRouter or any other model provider was used in the PA-1 walk, which ran through the LiteLLM mirror. The revised test checks the required credential line and the walk caveat.
Reviewed the two-file delta; git diff --check is clean. All PR checks, including backend tests and typecheck/lint, pass at inspection. No local live Hermes run is claimed.
Credit to @Dart for aligning Scout's setup instructions with the adapter while preserving the evidence boundary on the walk.
