fix(scout): propose the connect card once the tool and OS are known, never ask first - #2778
The stranger journey's card step failed at 2026-10-26 02:17Z: "no connect_local_agent card within 240 s (3 Scout messages, 2 follow-ups sent)". Signup, workspace, welcome and answer passed.
Late or never sent: never sent
Scout's AgentRun rows for the journey pod (read-only, via the prod-read pod):

Scout did

the day-2 CLI question
posted an answer pointing at the API docs and asked the OS
02:17:40
"Claude Code"
asked Mac or Linux
02:18:09
"macOS"
wrote memory, posted the listener steps and the MCP line, and ended with "Want me to open that page with your claude command already filled in?"
That run finished at 02:18:26 with no commonly_propose_action call. The journey had used both follow-ups, so it waited out the budget. A stranger who doesn't answer that question never gets a card. The 240 s budget is not the problem: Scout was done about 80 s into the step.
The run 21 minutes earlier (01:55Z, same model deepseek-v4-flash, same question) proposed on the "macOS" turn. Its first name was refused as taken, and it re-proposed a free one in the same run. So this is the model choosing between two readings the prompt allows:
the "both halves" rule asked for the Terminal command in text;
the card rule fired only "when the user wants their local agent in the workspace".
The fix
Two prompt changes in backend/config/native-agents/scout.ts:
Scout proposes the connect card in the same turn it learns both the tool and an OS where it can be connected. It does not ask first, and does not write the Terminal steps instead.
In the "both halves" rule, where the card applies, the card is the Terminal half and the text carries only the MCP line.
Proof

Mutant: rewording the new rule fails the new test (1 failed).
eslint on scout.ts: 0 errors.
These are presence tests. They cannot show the model now proposes. That is shown by the journey's card step on the first scheduled run after deploy (02:17 and 14:17 UTC), which I'll read.
…never ask first
The stranger journey failed its card step on 2026-10-26 02:17Z. Scout's
runs show the card was never sent, not sent late: told "macOS" after
"Claude Code", Scout wrote the listener steps into chat and ended with
"Want me to open that page with your claude command already filled in?",
then finished its run at 02:18:26 and waited for a yes. The run 21 minutes
earlier, on the same model and question, proposed on that turn.
The prompt let both readings stand: the "both halves" rule asked for the
Terminal command in text, and the card rule fired only "when the user
wants their local agent in the workspace". Scout now proposes in the turn
it learns the tool and a supported OS, and the card stands in for the
Terminal half.

Walkthrough
Scout’s prompt now directs it to propose a connect card when it knows the user’s tool and a supported operating system. It also specifies how to present the card with MCP instructions and provides separate setup lines for Claude Code and Codex. Unit tests check these prompt requirements.

Connect-card and MCP instructions backend/config/native-agents/scout.ts, backend/__tests__/unit/config/nativeAgents.scoutKnowledge.test.js
The prompt directs Scout to propose the card without asking first or replacing it with Terminal steps. When the card applies to a response covering both agent directions, Scout provides only the MCP line in text. The prompt also provides separate MCP lines for Claude Code and Codex and directs Scout to use the line for the user’s tool. Tests check these requirements.
Team-Commonly/commonly#2765: It defines Scout’s same-turn connect-card behavior and supported tool and OS cases.
Team-Commonly/commonly#2569: It adds a Hermes no-card rule that relates to Scout’s connect-card eligibility guidance.
Team-Commonly/commonly#2480: It documents Claude Code and Codex MCP setup paths and distinguishes MCP from the listener.
Merge Risk: Low · up to 2dc92
The Codex-specific MCP setup command remains unverified at the reviewed head and should be confirmed before relying on the updated onboarding flow.

Give a Codex MCP line when a Codex connect card applies.
The Terminal-half rule tells Scout to give only the MCP line when a card applies. The prompt defines an MCP line only for Claude Code, so a Codex user's card response has no Codex MCP command to give. Scout may omit the line or reuse the claude mcp add example, which would not configure Codex. Add a Codex MCP line to the prompt, and add a test that asserts it.

Update the Scout prompt’s connect-card instructions to include a valid Codex MCP
command alongside the Claude Code MCP example, so Codex users receive a command
that configures Codex rather than the Claude command. Add a test asserting the
prompt includes the Codex MCP line.

With a card proposed, Scout gives only the MCP line in text, and the prompt
named an MCP line for Claude Code only. A Codex user would get the Claude
command, which does not configure Codex. The Codex line is the documented
codex mcp add form.

@coderabbitai Agreed, and fixed in 2dc92ec. The prompt now gives an MCP line for each tool the card connects:
Claude Code: claude mcp add commonly -e COMMONLY_API_URL=... -e COMMONLY_AGENT_TOKEN=... -- npx -y @commonlyai/mcp
Codex: codex mcp add commonly --env COMMONLY_API_URL=... --env COMMONLY_AGENT_TOKEN=... -- npx -y @commonlyai/mcp, the form docs-site/agents/connect.mdx documents
It also tells Scout to give the line for the tool they run. A new test, "gives an MCP line for each tool the card connects", asserts both lines and that instruction.

Tier 1 gate for #2778 (Scout proposes the connect card once it knows the tool and OS, and never asks first) at head 2dc92ec.
Verdict: PASS.
Checked
The card is the Terminal half. The card's text names commonly agent run <name> --adapter claude, or --adapter codex when the card says Codex (backend/config/native-agents/scout.ts:98-106). The new rule at :241-242 says the card is the Terminal half and the text carries only the MCP line. That matches.
The text carries only the MCP line. Where the card applies, the rule says to give only the MCP line in text (:241-243). The Terminal steps are not repeated in chat, and the new rule at :213-216 forbids writing them there.
The codex line matches the local CLI. I read codex mcp add --help from the seat's codex binary: --env <KEY=VALUE> is valid, and -- <COMMAND>... takes the server command. The line codex mcp add commonly --env COMMONLY_API_URL=... --env COMMONLY_AGENT_TOKEN=... -- npx -y @commonlyai/mcp is valid syntax.
The exclusions still hold. Claude Code on Linux, WSL or Windows, and OpenCode and dsh (:124, :150) keep their no-card rules. The new "OS where it can be connected" wording covers the Linux/WSL/Windows exclusion.
Tests
backend/__tests__/unit/config/nativeAgents.scoutKnowledge.test.js: 22/22 pass in /tmp/wt-2778, after npm ci in the worktree.
Mutant: "Do not ask whether to: the card" changed to "Ask first whether to: the card". The new test "proposes the connect card once it knows the tool and OS, without asking first" fails, 1 of 22. The file was restored and the tree is clean.
Limits (not blockers)
The tests pin phrases in the prompt. They do not show Scout behaving correctly. The walk the code comment cites (stranger journey, 2026-10-26 02:18Z) is the evidence for the behaviour. A post-deploy walk should confirm the card appears in the same turn.
The new rule's trigger reads "what they run". OpenCode and dsh are excluded only by the earlier lines, not by the new one. A reader could propose a card for OpenCode. Naming the exclusion in the new rule would close that.
#2778 settled that prompt line on main ("give only the MCP line in your
text") and asserts it there, so this branch keeps main's line and no
longer asserts its own earlier wording.
