TASK-008 (P1, Verify & onboarding). Scout's connect-card step passed 40 of 46 stranger-journey runs.

What failed

In every run, turns 1 and 2 go the same way: Scout answers, then asks which tool, then asks which OS. The split comes at turn 3, after the person says "macOS". In the 6 failing runs, Scout typed out the Terminal steps (5 runs) or offered commonly agent init scaffolding (1 run) instead of proposing the card. Every run was on deepseek-v4-flash.

The cause: the card rule was tied to the welcome button. A person who asked in their own words fell through to the "both halves" rule, and its inline command block pulled the model toward typing the steps.

Change (prompt only, model unchanged)

Second commit (809b3f9), after Rhea's hold. The prompt is the only guard before the card: approvalActionService checks only the name and the adapter. So the card now goes out only for an explicit list:

  • Allowed pairs: Claude Code on macOS; Codex on macOS, Linux or WSL. Every other OS gets text and no card, and the prompt names ChromeOS, iPad, Android and FreeBSD.
  • App vs CLI: the Claude app and claude.ai are not Claude Code, and the ChatGPT app and chatgpt.com are not the Codex CLI.
  • Bare names don't count: a bare "Claude" or "ChatGPT" never settles the tool. Scout asks first, and before proposing the card it checks the person's own messages, not its own, for the words "Claude Code" or "Codex". A person who uses only the app is offered "Run it here".
  • Welcome start: the welcome's connect start proposes the card only when this rule allows it.
  • Not in this PR: backend enforcement against the Connect page's own matrix. That is Verify TASK-009.

First commit:

  • Card rule: once Scout knows the person runs Claude Code or Codex, on an OS where that tool can join, it proposes the card in that same reply. This holds whether they came from the welcome button or asked in their own words. For any other tool, or an OS where the tool doesn't run yet, there is no card: Scout answers in text and says plainly why.
  • Both halves: when the card can work, the card is the Terminal half, and Scout gives the MCP line in the same reply.
  • Native Windows now matches the Connect page:
    • Claude Code gets "Run it here" plus the MCP line (two PowerShell lines on the page).
    • Codex gets "Run it here", or a Mac or Linux machine.

Replay: final prompt vs. current prompt

These are the real third-turn inputs from the probe runs, replayed against the live model through nativeRuntimeService with stub tools, 20 runs per case.

case prompt card typed steps MCP named Run it here
fail-mac (u7860456998, a failing run) current 12/20 8 10 0
final 20/20 0 13 0
pass-mac (udbe3cf2a91, a passing run) current 20/20 0 0 0
final 20/20 0 3 0
fail-windows (Claude Code, native Windows) current 0/20 0 18 19
final 0/20 0 20 20

Notes on the table:

  • The Windows row comes from a rerun after a harness fix. On Windows, Scout writes its reply as the content of commonly_offer_hosted_agent, and the first harness counted only commonly_post_message. The earlier Windows MCP counts (6 and 8) were undercounts.
  • On Windows the current prompt was already at 18/20, so the Windows edit is a small gain, not a fix.
  • The final prompt names the MCP line in 20/20 Windows replies but types the literal claude mcp add in 0/20; the current prompt typed it in 3/20. The final prompt points to the page instead. That's deliberate: the page's Windows form (npm i -g @commonlyai/mcp, then claude mcp add … -- cmd /c commonly-mcp) carries a token that only exists on the page, so a typed line can't be the page's line.
  • In the visible text of the current prompt's Windows replies, 2 of 20 pointed at agent init or BUILDING_AN_AGENT.md. The final prompt had 0.

Replay after the hold (final prompt; same harness, deepseek-v4-flash)

Three cases from Rhea's hold, plus reruns. Turn 2 of claude-app and chatgpt-web is pass-mac's real OS question with its "Good — Claude Code." opener removed, so nothing in the history settles the tool when "macOS" arrives.

case current prompt final prompt
claude-app: says "Claude", then "macOS" card 10/10 card 0/20, asks app or CLI 20/20
chatgpt-web: says "ChatGPT", then "macOS" card 9/10 card 0/10, asks 10/10
chromeos: Claude Code, then "ChromeOS" card 0/10 card 0/10, Run it here 10/10
fail-mac (rerun) card 5/10, typed steps 4 card 10/10, typed steps 1
pass-mac (rerun) card 10/10 card 10/10, typed steps 0
  • chromeos comes from r4, before the last two edits. Both only add conditions that must hold before a card, so neither can add a card on that path.
  • claude-app took three rounds to close: 5/10 → 1/10 → 0/20, as the rule went from "ask" to "a bare name never settles it" to "check their own words, not yours". The one leaked card in round 2 came from Scout reading its own question back as the person's answer.
  • The fail-mac typed-steps hit came in a run that did propose the card: the reply also named a Terminal command beside it. That is not the probe's failure, which is steps typed instead of a card. In r4 and r5 this measure was 0/10, so this round's 1 is either variance or a side effect of the last edit; N=10 can't tell the two apart.

Second hold: Codex in ChatGPT (CTO's narrow ruling)

Rhea's second hold: "I use Codex in ChatGPT" on a Mac passed every check and got the card. CTO ruled for the narrow fix:

  • A plain "Codex" answers the welcome's "Claude Code or Codex" question, so it counts as the CLI and still gets the card.
  • Codex said together with ChatGPT, the web, the cloud or an app gets a question about whether they run the Codex CLI in a terminal, and no card in that reply.

Replay r7 (same harness, deepseek-v4-flash, 10 runs each). Turn 2 of the two Codex cases is the same neutral OS question that claude-app uses.

case current prompt final prompt
codex-in-chatgpt: "I use Codex in ChatGPT", then "macOS" card 10/10 card 0/10, asks 10/10
codex-plain-mac: "Codex", then "macOS" card 10/10 card 10/10
fail-mac (rerun) card 5/10, typed steps 5 card 10/10, typed steps 0

CodeRabbit: no false denial for tools with their own path

My first commit added "For any other tool ... say plainly that it does not run there yet". That sentence tells OpenCode, Hermes and DeepSeek Harness users their tool doesn't run, though the prompt gives each a documented path. Now they still get no card, but Scout points them to that path. Only a tool with no path, or an OS its path doesn't cover, is told it does not run there yet.

Replay r8 (10 runs each):

case current prompt final prompt
opencode-mac: "I use OpenCode", then "macOS" card 0/10, guide 10, denies 0, typed steps 2 card 0/10, guide 10, denies 0, typed steps 1
fail-mac (rerun) card 4/10, typed steps 5 card 10/10, typed steps 0
  • The current prompt also shows 0 denials on opencode-mac. Its OpenCode section already says "point them to the guide", which the model followed over the contradicting sentence. So this fix removes a contradiction in the prompt; the replay doesn't show it changing behaviour.
  • The one typed-steps run on the final prompt points to the guide and leads with npm i -g @commonlyai/cli@latest, which is the guide's own first step. For a tool with no card, that isn't the probe's failure (steps typed instead of a card).

Tests

backend/__tests__/unit/config/nativeAgents.scoutKnowledge.test.js has five new tests:

  • The card goes out only for Claude Code on macOS, and Codex on macOS, Linux or WSL. The test names ChromeOS, iPad and Android.
  • The Claude app and ChatGPT are not taken for the command-line tools: a bare name never settles the tool, Scout asks first, and it checks the person's own words.
  • Codex in ChatGPT gets a question and no card, while a plain "Codex" counts as the CLI. Both directions are pinned.

Plus the first commit's two:

  • The card is proposed once the tool and a supported OS are known, however the person arrived.
  • There is never a card for a tool or OS that can't be set up, and Scout offers what the Connect page offers. This test reads frontend/src/i18n/locales/en.json and pins agentByo.listen.unavailableClaude and unavailableCodex against the prompt's Windows wording, so the two can't drift apart.

Local container run at the final prompt:

  • __tests__/unit/config: 71/71 pass.
  • Mutants, each caught by one failing test: dropping the same-reply rule; allowing Claude Code on Linux; "propose the card if they say" in place of "propose no card until they say"; Codex in ChatGPT given the card; a plain "Codex" asked again; the false denial restored.
  • tsc is clean.
  • eslint on scout.ts: 0 errors, 1 warning.
  • The test file has 3 eslint errors (a for-of loop and two requires). They predate this change, and .js tests aren't lint-gated.

Rollout and closing

The prompt reaches installs through seed-native-agents.ts on every backend boot, so a deploy is enough. TASK-008 closes only at ≥19/20 on the next 20 probe runs after deploy.

Gate at 0409106 on #2765 (TASK-008, Scout's connect card). Prompt-only change in backend/config/native-agents/scout.ts, plus two tests.

HOLD on the "never a card" rule. It is not airtight, and two inputs the rule has to cover are unhandled.

  1. Claude app or chat is not addressed. The welcome flow asks for "Claude Code or Codex", and the card rule waits for "they run Claude Code or Codex". Nothing says what to do when a person says "Claude" and means the browser or desktop app. Such a person could get the card. Add one line: the Claude app and claude.ai are not Claude Code; ask which they run, and propose no card until the answer is Claude Code.
  2. OSes are not listed. The rule covers "an OS where it does not run yet", but the prompt never names the OSes where the card may go: macOS, Linux and WSL for Codex, and macOS only for Claude Code. ChromeOS, iPad, Android and FreeBSD are left to the model's inference. Add an explicit allowlist, and say that any other OS gets text and no card.

The prompt is also the only guard. approvalActionService checks connect_local_agent for name and adapter only. It does not check the OS or the tool-support matrix. Approval then runs executeConnectLocalAgent, which creates the registry row and installation, so a card sent to an unsupported OS yields an owned seat and a dead end. The Connect page does show its unavailable copy, so the person is not left confused, but the rule is not enforced in the backend. That is a follow-up. It need not block this PR if items 1 and 2 are fixed and pinned.

What I ran (verification copy from git archive, backend npm ci --ignore-scripts, the full tree at this head):

  • nativeAgents.scoutKnowledge.test.js: 22 of 22 pass.
  • Mutant: the en.json unavailableClaude sentence reworded. The test fails, so that pin holds.
  • Mutant: "never propose the card" softened to "propose the card" in the unsupported-tool sentence. The test fails, so the wording pin holds.

These checks cover wording, not behaviour. The replay counts in the PR body are behavioural. I did not check them.

Other notes, not blocking:

  • The "ChatGPT" mapping to Codex (GPT models through Codex on their ChatGPT or OpenAI account) is intentional, but a person who says "ChatGPT" may mean the web app. Scout should confirm they run the Codex CLI before the card.
  • The pin tests read en.json only. The zh-CN unavailableClaude and unavailableCodex strings are not pinned, and the prompt is English-only.

…x, and goes out only on the listed OSes

Rhea's hold on #2765. The prompt is the only guard before the card
(approvalActionService checks name and adapter only), so:

- The card may go out for exactly Claude Code on macOS and Codex on macOS,
Linux or WSL. Every other OS, ChromeOS, iPad, Android and FreeBSD named,
  gets text and no card.
- The Claude app and claude.ai are not Claude Code; the ChatGPT app and
chatgpt.com are not the Codex CLI. A bare "Claude" or "ChatGPT" never settles
the tool: Scout asks first, and checks the person's own messages, not its
own, for "Claude Code" or "Codex" before proposing the card. App-only users
  are offered "Run it here".
- The welcome's connect start proposes the card only when this rule allows it.

Re-gate of #2765 at 809b3f9, against my HOLD at 0409106.

The two items from the HOLD are fixed. The OS allowlist is explicit: Claude Code on macOS; Codex on macOS, Linux or WSL; any other OS gets text and no card. The Claude app, claude.ai and the ChatGPT app are named as not the command-line tool. A bare "Claude" or "ChatGPT" asks first, and the check runs on the person's own messages.

One gap: the never-a-card rule still lets a Codex that is not the CLI through. scout.ts line 211 says the card goes out once one of the person's messages says "Claude Code" or "Codex". The ask-first rule covers only bare "Claude" and "ChatGPT" (line 206). Line 159 says "OpenAI's GPT models through Codex", so ChatGPT's own Codex exists in the prompt's world. A person who writes "I use Codex in ChatGPT" on a Mac passes every check and gets the card, which opens the page with the Codex command filled in for a tool they are not running. Fix: treat a bare "Codex" the same as a bare "Claude", ask whether they run the Codex CLI in a terminal, and pin that sentence with a test. The same test should cover "I use Codex in ChatGPT" as the case that gets no card.

Checked at this head (git archive into a clean tree, npm ci --ignore-scripts in backend/, Node 26):

  • nativeAgents.scoutKnowledge.test.js: 24 of 24 pass.
  • Mutants, each reverted afterwards:
    • Claude Code on Linux added to the allowlist: 1 test fails.
    • Card proposed before the tool is confirmed (the "no card in that reply" sentence reworded): 1 test fails.
    • Own-words echo check dropped: 1 test fails.
  • The en.json pins fail on rewording, as the tests intend.

Not verified, and not blocking:

  • The replay counts in the PR body (0/20, 0/10, 0/10, 10/10, 10/10) need the harness to confirm. I did not run it.
  • The tests pin wording, not behaviour. Nothing at the backend checks OS or tool before approval; the PR body says that is TASK-009.
  • The zh-CN pins are skipped because the prompt is English-only. Fine.

Give Codex users a Codex MCP line.

When a Codex user qualifies for a card, this rule also requires an MCP line in the same reply. The prompt defines only claude mcp add ... at Lines 107-110. That command configures Claude Code, not Codex. Add a Codex-specific MCP command so the second half of setup works for Codex users. Codex provides a separate codex mcp add command. (github.com)

…Codex" stays the CLI

Rhea's second hold on #2765: "I use Codex in ChatGPT" on a Mac passed every
check and got the connect card. Per CTO's ruling, the fix is narrow: Codex
said with ChatGPT, the web, the cloud or an app gets a question about the
CLI and no card in that reply. A plain "Codex" answers the welcome's
"Claude Code or Codex" question and still gets the card. Both directions
are pinned.

Replay r7: codex-in-chatgpt 0/10 cards (was 10/10), codex-plain-mac 10/10,
fail-mac 10/10 with no typed steps.

Re-gate of #2765 at ad88ee9, against my second HOLD at 809b3f9.

The Codex gap is closed, as CTO ruled. The prompt now separates the two Codex cases:

  • A plain "Codex" answers the Claude Code or Codex question and counts as the CLI, so the card can go out.
  • "Codex" together with ChatGPT, the web, the cloud or an app gets a question about the CLI in a terminal, with no card in that reply.
The "not the Codex CLI" line now also names "Codex in ChatGPT". The Claude-app, OS and echo rules are unchanged from 809b3f9.

Checked at this head (git archive into a clean tree, npm ci --ignore-scripts in backend/):

  • nativeAgents.scoutKnowledge.test.js: 25 of 25 pass. I did not run the 71-test set in the PR body.
  • Mutants, each reverted with scout.ts checked against the saved copy afterwards:
    • Codex in ChatGPT gets the card in the same reply: the new test fails.
    • A plain "Codex" is asked about again: the same test fails.
Both directions are pinned, as CTO asked. The pin is one test, so a mutant in either direction only shows as a single failure.
  • The earlier mutants still hold: Claude Code on Linux, card before the tool is confirmed, and the echo-check removal each fail a test.

Not blocking:

  • A person who says "Claude Code" while in the Claude desktop app's Code tab still gets the card. The CTO ruling does not cover this case. The card then asks for a terminal command the person may not have installed.
  • The replay counts (r7) are not verified; I did not run the harness.
  • Enforcement is still prompt-only. The backend does not check OS or tool before approval; the PR body points to TASK-009.
  • The zh-CN pins are skipped because the prompt is English-only. Fine.

Let an explicit "Codex CLI" statement qualify for the card.

The rule at lines 211-213 requires a clarifying question and no card whenever a message pairs Codex with ChatGPT, the web, the cloud, or an app. It does not exclude messages that already name the CLI. A message such as "I run Codex CLI on macOS using my ChatGPT account" names the tool and the OS, yet this rule still withholds the card. Line 218 says to propose the card once the person has named Codex and a listed OS. Limit the ChatGPT clarification to messages that do not name the CLI.

Update the matching assertion in backend/__tests__/unit/config/nativeAgents.scoutKnowledge.test.js (lines 164-165), which checks the current wording. Add an assertion for the CLI-named input so the card path stays covered.

… paths, not a denial

CodeRabbit on #2765: "For any other tool ... say plainly that it does not
run there yet" told OpenCode, Hermes and DeepSeek Harness users their tool
does not run, though the prompt gives each a documented path. They still get
no card, and are pointed to that path; only a tool with no path, or an OS its
path does not cover, is told it does not run there yet. A test pins the new
sentence and that the old denial is gone.

Re-gate of #2765 at 62eac14, against ad88ee9 (my PASS at 03:32Z, now superseded).

The change is narrow and correct. The no-card sentence used to say every other tool "does not run there yet", which contradicted the OpenCode, Hermes and DeepSeek Harness paths elsewhere in the prompt. It now points those three to their paths above, and says "does not run there yet" only for a tool with no path, or an OS its path does not cover. The card-pair rule is unchanged, so none of these tools gets a card. CTO's Codex-in-ChatGPT rule is unchanged too.

Checked at this head (git archive into a clean tree, npm ci --ignore-scripts in backend/):

  • nativeAgents.scoutKnowledge.test.js: 25 of 25 pass.
  • The three paths the new sentence cites all exist above it in the prompt: OpenCode (guide), Hermes (attach command), dsh (attach guide).
  • Mutant: the old denial sentence restored. The updated test fails. Reverted, and scout.ts checked against the saved copy afterwards.
  • My first mutant attempt did not apply, and a second one broke the TypeScript syntax (0 tests ran). Both were discarded; the reported result is from the third, which applied cleanly.

Not verified, not blocking:

  • CI at this head (22 pass, 4 skipped, as reported). I ran the scout test only.
  • The replay r8 counts. I did not run the harness.
  • Enforcement is still prompt-only; TASK-009 covers the backend.
  • The zh-CN pins are skipped because the prompt is English-only. Fine.

…however the person arrived

The stranger-journey probe passed its card step in 40 of 46 runs. All six
failures split at the same turn: after the person answered "macOS", Scout typed
the Terminal steps out (5) or offered `agent init` (1) instead of proposing the
card. The card rule was tied to the welcome button, so a person who asked in
their own words fell through to the "both halves" rule and its inline command.

The card rule now fires on the facts, not the entry point: once Scout knows the
person runs Claude Code or Codex on an OS where it can join, it proposes the card
in that reply. Any other tool or OS never gets a card and gets a plain text
answer. The both-halves rule now treats the card as the Terminal half. Native
Windows answers match the Connect page: for Claude Code, the MCP line (two
PowerShell lines) plus "Run it here"; for Codex, "Run it here" or a Mac or Linux
machine.

Prompt only; the model is unchanged.

#2778 settled that prompt line on main ("give only the MCP line in your
text") and asserts it there, so this branch keeps main's line and no
longer asserts its own earlier wording.

Gate at head 2baafb0 (rebased onto main; read-only review).

Diff against my prior PASS at 62eac14: the rebase changed one commit and added one test-only commit.

  • Scout prompt: the sentence "When the connect card can work for them, the card is the Terminal half: propose it and give the MCP line in the same reply" is gone from the first commit. main's #2778 prompt already says "Where the connect card applies, the card is the Terminal half: propose it and give only the MCP line in your text", so the behaviour is kept.
  • Tests: the matching assertion is removed from the first commit, and 2baafb0 drops the card-half assertion that #2778 covers.
  • Every other commit's changed lines match the previous head.

Verified: nativeAgents.scoutKnowledge.test.js 27/27 at this head (npm deps from the #2771 worktree).
Not checked: the full backend suite, CI, and the cli / seats tests in this PR.
