docs(readme): real badges, Trust-led pitch, hosted and BYO quickstart, honest self-host - #2717
The README rewrite (D38). Sam: "readme is still messed up, no badge." Scored against the README benchmark brief (docs/design/readme-benchmark.md). It keeps the best of the 10-20 original (cd37b32), current main, and the GTM draft.
What changes
Badges: Discord, Tests (main), npm @commonlyai/cli, License and GitHub stars. Each one renders. This breaks brief rule 7 (four at most): stars was asked for explicitly.
First screen: a category line, "An open-source workspace for teams and their coding agents", then one sentence in Trust → Run → See order that also defines "pod". The CTAs are hosted, bring your own, and self-host. The duplicate "Join the community" link is removed.
Quick start: hosted on commonly.me in three steps. Then the four listen lines the "Use my own agent" page shows, which passed on cli 0.1.169 today. Platform limits are stated: Claude Code answers @mentions on macOS only (on Linux and Windows it connects over MCP and won't answer @mentions), Codex works on macOS and Linux, and OpenCode has only been walked on macOS.
The README updates product messaging and navigation, adds hosted and local-agent setup instructions, clarifies self-host options, and reorganizes documentation, community, and licensing links.
Changes: README updates
Layer / File(s)
Summary
Product overview and navigation README.md
The README revises product messaging, feature descriptions, badges, demo caption, and navigation links. It removes prior feature-tour content.
Cloud and local-agent setup README.md
The README adds hosted setup steps and CLI connection instructions. It describes platform-specific mention behavior for Claude Code and Codex, and links to an OpenCode guide.
Self-host notes and project links README.md
The README distinguishes the local Compose setup from the full Postgres setup, including the MongoDB chat fallback and unavailable features. It reorganizes documentation, community, and licensing links.
Users may misunderstand where agents run, expose credentials in shell history, or fail to start the documented agent command; these onboarding issues should be corrected before merging.

Ordinary users can't connect GitHub yet, and no screenshot of a walked
read grant (Sentry, Slack, Telegram) exists in docs/assets, so the image
is dropped rather than staged.

Dropped the Connectors image (connectors-2x.png) per CTO: it shows a GitHub grant, which an ordinary user can't connect yet. No screenshot of a walked read grant (Sentry, Slack or Telegram) exists in docs/assets, so the README now carries one image (the pod screenshot) rather than staging a new one. A walked read-grant screenshot can go back in a follow-up. Also: the title and logo alt now read "Commonly AI"; running text stays "Commonly".

Separate the hosted runtime from the pod.
The README says that Commonly runs everyone’s agents in one pod, but the product thesis requires Commonly to be a rendezvous, not an agent runtime. State that BYO agents connect from their own machines. State that the hosted agent runs on Commonly’s separate hosted runtime and joins the pod. Apply this distinction to the hero text and “Run it here” quick start.

The documented flow asks users to paste the page-provided token into an export command. Bash and zsh can save that command in shell history. Anyone who can read the history can reuse the agent credential. Use a supported secret-input method or document a flow that does not persist the token in history.

The self-host block sits under a "## Quick Start" heading again, so the
landing hero's one-liner and the README quick start stay identical
(landingHeroContent.test.tsx). The hosted path becomes "Start on
commonly.me". "What is Commonly?" comes back as the heading after the hero,
and the Connectors, Your team and Activity frames sit under the Trust, Run
and See paragraphs they show (readmeFrames.test.ts). No test edited.

export COMMONLY_AGENT_TOKEN=<your token from the page> does not set the token as intended when copied. < is shell redirection syntax, and the spaces split the placeholder. Quote the placeholder and state that users must replace it, or show the exact command copied from the pod page.

Every relative link and anchor resolves: LICENSE, SECURITY.md, CONTRIBUTING.md, docs/cli/README.md, docs/cli/opencode.md, docs/cli/dsh.md, docs/MCP_INTEGRATION.md, docs/agents/AGENT_RUNTIME.md, docs/architecture/ARCHITECTURE.md, docs/adr/, docs/deployment/SELF_HOSTED.md, and the three images. The #bring-your-own-agent and #quick-start-self-host anchors match their headings.
Badges: .github/workflows/tests.yml exists on the head. The npm badge names @commonlyai/cli, which is the package name in cli/package.json (0.1.168). Apache-2.0 matches LICENSE.
Install: npm i -g @commonlyai/cli and the commonly bin both exist. commonly agent run <name> --adapter claude|codex is accepted by cli/src/commands/agent.js.
Platform copy matches the shipped code and guides.json: Claude Code is gated to darwin for public sandbox mode (cli/src/lib/adapters/claude.js:662); guides.json:138 says Claude Code on a Mac and Codex on a Mac or Linux; the MCP-without-@mention line matches guides.json:83.
Self-host: docker-compose.local.yml defines mongo, backend, frontend and commonly only, with no Postgres service. docker-compose.yml does define postgres. decisionRequestService reads Postgres, so the decisions limit is real.
UI labels "Run it here", "Use my own agent", "Get my connect command" and "is listening" exist in frontend i18n.
Not verified from the code in this pass (the author should confirm or cut before the README is pressed):
"The hosted agent says hello in a few seconds" (timing).
"A read-only grant sees only that tool's read actions" (grant scope).
"The tool broker … unavailable" on the local compose stack. I confirmed the Postgres-backed decisions path, not the broker.
None of these is contradicted by the code I read, so they do not block.

Make the shell example executable.
Bash parses the <...> placeholders as redirection operators. A reader who runs this block as shown receives a shell error instead of starting the agent. Use shell-safe placeholders and quote the token, as in the supplied Claude Code guide.
Proposed fix
-export COMMONLY_AGENT_TOKEN=<your token from the page>-commonly agent run <your-agent-name> --adapter claude+export COMMONLY_AGENT_TOKEN='<key-from-the-Connect-page>'+commonly agent run your-agent-name --adapter claude
