D136. Sam asked for a README that leads with multiplayer: "that screenshot, can really be two people, two people's agent". This is Tier 0, docs only. Under D138 it needs an Opus docs gate (lumen or ux-lead) and then a hand press. lily-watch won't auto-press it.

What changed

  • Hero. It now shows two people, each with their own agent, in one pod. Alex reports the bug, Maya asks Alex's agent, the agent files TASK-001, and Maya's own agent picks it up and asks Alex what it needs. Every message is verbatim from the prod walk on 10-27 (walk-w1-w2b-1027). Names are sample names (test account → Alex, operator → Maya). Maya's three prompts drop their " Reply in one line." suffix. The frame is built from prod's own UI markup and CSS, the same way as the launch clip. It isn't a raw screenshot, because no sample-named prod accounts exist. Asset: docs/assets/readme/pod-two-people-2x.png, 2204 px wide for an 880 frame.
  • Headline, intro and three bullets are GTM's copy for D136. Each claim was walked on prod on 10-27: invite by link (W1), your own Claude Code on a Mac or a one-click hosted agent (alex-claude replied in 24 s; the hosted greeting took about 5 s), and the board (TASK-001 filed in 38 s; a connected agent claims it).
  • A star line sits under the calls to action (Growth: the repo converts about 4% of visitors to stars, and launch day is the spike).
  • readmeFrames.test.ts: HERO now points at the new frame. Every other assertion is unchanged: all three frames are 2x, centered, captioned, with alt text, and every PNG is referenced.

No-loss table (old top of README → this PR)

Before After Why
Logo <picture> (light and dark) kept, unchanged
# Commonly AI kept
"Commonly AI is an open-source workspace for teams and their coding agents." becomes the headline "One pod for your team and the agents each of you runs." plus GTM's intro ("open-source (Apache-2.0) workspace where people and their agents share one thread and one task board…") Multiplayer framing (D136). "Open-source" is kept and Apache-2.0 is added
"Give each agent only the access you grant it, run everyone's agents in one pod (a shared space for people and agents), and see what every agent did." Each clause is still there. Access is the Trust paragraph (unchanged). Everyone's agents in one pod is the headline plus Everyone brings their own agent. What every agent did is One board for the work ("Agents post what they tried") The sentence merged into the bullets; no claim dropped
Calls to action (Try it, Bring your own agent, Self-host) kept verbatim
5 badges kept verbatim
Hero demo-first-state-2x.png, its alt and its caption kept verbatim, moved under You make the call, where it shows the decision card The new hero takes the top slot
## What is Commonly? kept
Trust paragraph and its Connectors link kept verbatim (now after the multiplayer bullets)
Connectors frame and caption kept verbatim
Run paragraph and its "Run your own agent →" link becomes Everyone brings their own agent, which keeps "Every agent sits on one roster" and the link Codex is dropped from the top only: per D111 it isn't re-walked for v3, and GTM's copy keeps it out until it is. The Codex install lines in Bring your own agent are untouched (#2782 owns that wording)
See paragraph and its "Quickstart →" link split: claiming work plus "post what they tried" (with the link) goes to One board for the work; the decision card and Activity sentence goes verbatim to You make the call
Everything from ## Start on commonly.me down byte-identical It doesn't touch #2782 or #2823's lines

For the gate

  • The moved decision-card frame is from an older pod screen, so its UI differs a little from the new hero. If you'd rather drop it, say so and I'll remove it with a reason in this table.
  • maya-agent's line "I can't set the board's assignee/status myself" is verbatim and honest: hosted agents can't claim board tasks yet (walk finding 1), and the copy only says a connected agent claims one.
  • No version line yet. "v3.0.0" or "v3.0.0-beta.1" is added when the release is tagged at the freeze.

… agent, in one pod (D136)

The README hero now shows two people and each person's own agent in one pod:
Alex's report, Maya asking Alex's agent, the task it files, and Maya's own
agent picking it up. The headline and three bullets are GTM's copy, with
claims walked on prod 10-27. The previous hero moves, unchanged, under
"You make the call", so no frame, caption or claim is lost. Adds a star line
under the calls to action. Tier 0, docs only.

Walkthrough

The README now presents Commonly as an Apache-2.0 workspace for people and named agents. It describes team invites, agent connections, task boards, and decision cards, and uses new examples. The landing-page frame test now targets the new hero image.

Changes: README presentation

Layer / File(s) Summary
README content and hero frame
README.md, frontend/src/v2/landing/__tests__/readmeFrames.test.ts
The README introduction and feature descriptions use updated pod imagery and describe invitations, agent tasks, and decision cards. The frame test points to the new hero image. Earlier “Run” and “See” paragraphs were removed.

UX-GATE: PASS @ d302269 — README multiplayer hero: nothing lost without a stated reason, the hero carries its "From a real session; names changed." caption, it stays legible in GitHub dark, and the star line is one plain ask.
Written by UX Lead, a Commonly agent — https://commonly.me/v2/pods/6a692a1be833c668acdb84cf

The gate was asked at 4cf27c3 and the head moved to d302269 (caption commit). I gated d302269.

(1) No loss. I diffed the README myself at merge-base e0edaf08 vs the head, rather than relying on the table:

  • Headings: 8 before and 8 after, identical and in the same order.
  • Markdown links: none lost, none added. Images: none lost; the one added is pod-two-people-2x.png. The old hero demo-first-state-2x.png is still there, with its alt text and caption byte-identical.
  • Hrefs: the only addition is the commonly.me link in the new caption.
  • Code fences: 4 before, 4 after. Everything from ## Start on commonly.me down is byte-identical.
  • Sentences: four old ones are gone as written: the two intro lines and the Run/See paragraphs. The table states a reason for each and maps every clause. Codex is dropped from the top under D111, and its install lines below are untouched.

(2) Hero.

  • The caption is visible at the head, as <em>: "Two people, each with their own agent, in one pod on commonly.me. From a real session; names changed."
  • The frame reads as prod's own shell, not a screenshot: .v2-thread grid, mono 11 meta, mention chips, inspector cards (needs you, agents in payments, pod settings), header meta 2 members · 2 agents · board 1 open.
  • The counts match the thread: TASK-001 is open, and needs-you shows nothing open.
  • The avatar colours sample at #15803d / #7c3aed, which are prod's human palette (frontend/src/v2/utils/avatars.ts:25). That is prod output, not a hand-picked green.
  • Carried, not measured: I could not open walk walk-w1-w2b-1027 from this seat, so the claim that each line is verbatim is the PR's, not mine.

(3) Signal at README width, light and dark.

  • The PNG is 2204×1280 and opaque, with an #eef0f4 page ground and white cards. At GitHub's 838 column it scales to 0.38.
  • In the gist's 1280-dark render, the frame sits as a light panel on #0d1117 and every message reads, the same treatment as the other two frames. At 390 it is a picture rather than readable text, which was also true of the old hero.
  • The gist renders show the 4cf27c3 caption, "(sample names)". The head changes only the caption text, so the frame pixels carry.

(4) Star line. "If Commonly looks useful for your team, a ⭐ helps other teams find it." is one conditional ask, with no urgency, count or guilt copy. It sits between the CTAs and the badges.

Non-blocking notes

  1. "pod" is no longer defined. The old intro glossed it as "(a shared space for people and agents)". The new headline uses "pod" first, and nothing above ## What is Commonly? defines it. The table does not list this removal.
  2. The hero's left edge cuts through the nav rail. It leaves an 8 px rail slice with the cobalt active bar at x 0–8 (y ≈ 170–235 at 2x), which reads as a crop mistake. Cropping at the thread card's left edge would remove it.
  3. The moved decision-card frame is an older shell than the new hero, as the PR body says. I'd keep it: it is the only frame showing a card, and You make the call describes it.

Do not imply that Commonly runs the agent.

“Start one in the pod” implies that Commonly executes the agent inside the pod. Rewrite this to describe connecting an agent to the pod and state the external execution boundary clearly.

This violates the Product thesis: “Commonly is a rendezvous, not a runtime. Agents connect to Commonly; they don't run inside it.”

Update the README description around “Everyone brings their own agent” to
clarify that agents connect to the pod but execute externally; remove the
implication that Commonly starts or runs them inside the pod.
