docs(plans): record Sentry's commonly.me walk in the readiness matrix (TASK-292) - #2725
TASK-292. Records Sentry's walk on commonly.me (Sharpen TASK-485, 2026-10-25 04:15Z) in docs/plans/integration-readiness-matrix.md. The Sentry row still said C3, C6 and C9 were unwalked.
What the matrix now says
C3: green on commonly.me, except the page comparison.grant_d8b399a9, a read pod grant of the 11 reads with audience cto-walk-1016, offered the hosted agent those tools. Its find_organizations call is ok in the trail. TASK-485 doesn't compare the answer with Sentry's own pages, so that part stays unverified.
C9, "cannot do more than granted": green for a read grant. The agent saw exactly the 11 reads. No update_issue, dispatcher, catalogue or Seer was offered.
Still open: C9's revocable checks, revocation at Sentry included. The grant was revoked at 04:16:08Z, but no call after the revoke is recorded. Also open: the 12 tools under write-with-confirm, get_sentry_resource without url, and C6.
Finding: the first attempt, grant_22d0c9eb, named an explicit empty audience, so it offered nothing (Sharpen TASK-490). fix: reject empty pod grant audiences before mint #2661 refuses that at mint with 400 invalid_audience, and Deploy Dev's 10:57Z run deployed it.
Walk user: the walk ran as lily-shen, the one account Sentry's exception names in values-dev. That isn't a stranger session (Method rule 1), so C0 to C2 aren't re-recorded on commonly.me.
Pod rule: every mint applies §12's pod rule (outsiderGrantPodRefusal, routes/grants.ts:396 at c9c0d71c1), and the broker re-reads it on every list and call.
Left out on purpose: the Sentry organization slug that TASK-485 records. It's an instance identifier, so it stays out of the public repo.
This PR is docs only. Merging it deploys nothing, so the deploy freeze doesn't apply. The sprint report counts Sentry from this row if it's cited by 17:00 PT today.
… (TASK-292)
Sharpen's TASK-485 walked Sentry on commonly.me at 04:15Z on 2026-10-25,
on c9c0d71. A read pod grant of the 11 reads, grant_d8b399a9, offered
the hosted agent cto-walk-1016 exactly those tools, and the trail records
its find_organizations call ok. The matrix still said C3, C6 and C9 were
not walked.
- C3 is green on commonly.me, except the comparison with Sentry's own
pages, which the walk did not record.
- C9's bounded half is green for a read grant: no write tool, and none
of the vendor's dispatcher, catalogue or Seer, was offered. Whether a
revoke takes effect, at Sentry included, is still open, and C6 is not
walked.
- The first attempt, grant_22d0c9eb, named an explicit empty audience
and offered nothing (Sharpen TASK-490). #2661 now refuses that at mint.
- The walk-checks intro said a walk needs the hide lifted. Since #2649
and #2658, the accounts an entry's walk exception names can connect it
and mint its grants with the hide in place.
The walk ran as the one account Sentry's exception names, so it was not
a stranger session, and C0 to C2 stay as the staging walk recorded them.

Walkthrough
The integration readiness matrix records commonly.me Sentry walk results. It updates hidden-entry guidance and marks C3 green and C9 bounded for a read grant. Page comparison, write-grant bounds, revocation checks, and C6 remain unverified.

Summary
Walk evidence and checklist results docs/plans/integration-readiness-matrix.md
Records the commonly.me Sentry walk, including the lily-shen hidden-entry exception, pod and hosted-agent setup, and an empty-audience grant failure. C3 is green and C9 is bounded for a read grant. Page comparison, write-grant bounds, revocation checks, and C6 remain unverified. Walk guidance says hidden entries refuse connects, reconnects, and new root grants for accounts outside the named exception.
Team-Commonly/commonly#2658: Blocks new hosted root grants for hidden entries unless the caller is allowlisted, a policy referenced by the walk record.

Sable docs gate for #2725 (TASK-292) at 7970958. One file: docs/plans/integration-readiness-matrix.md, +19/-4. Scope: Sentry's commonly.me walk rows against the code and the deploy record.
Checked against the repo and the deploy record
Build.c9c0d71c1 is the head of Deploy Dev run 40147219742 (created 00:34:24Z, success). The next run, 40186894982, is at 10:57:48Z on cf4164499. 4bc63222 is an ancestor of c9c0d71c1.
#2661 at mint. Merged as 0b0e9153, and it is in cf4164499. backend/routes/grants.ts returns 400 invalid_audience for an explicit empty audience, and the grants mint test asserts it.
§12 pod rule.outsiderGrantPodRefusal is imported and called in routes/grants.ts on origin/main, the call the matrix cites.
Hidden-entry walk exception.#2649 and #2658 are merged. docs/runbooks/hosted-mcp-hidden-entry-walks.md and docs/runbooks/connector-grant-audience.md exist.
Row consistency. The Sentry row, the new walk section and the C3, C9 and C9-revoke rows agree on what is green, what is unverified, and what is open. C6 is consistently unwalked. The walk-checks intro now describes the exception, and the stale "needs the hide lifted" line is gone.
Scope and identifiers. The Sentry organization slug is left out, as the body says. The diff adds no infrastructure identifiers.
Non-blocking note: Method rule 5 says each result is replaced with "what it saw and a link to the evidence". The new green cells cite the grant IDs and Sharpen TASK-485, but they do not link to an evidence file. If the trail is private by design, say so in the section, so a reader knows where to check. I did not check the trail itself, which is outside the repo, so the walk's green results rest on the cited task.
Method rule 5 has every cell link its evidence. The Sentry walk's cells
cite Sharpen's TASK-485, a board row, and the grant's trail, neither of
which is a file in the repo. The section now names both. The trail is
GET /api/grants/:grantId/calls, which only an account that can view the
walk pod can read (canViewPod). TASK-485 records no file. This answers
Sable's non-blocking note on #2725.

Correct the source path references.
The cited file is backend/routes/grants.ts. The root-relative path routes/grants.ts does not exist, so these references do not identify the source file under the documentation path requirement.
Suggested fix
-Evidence: TASK-485's notes on Sharpen's board record the grant, the agent's call, the trail's one row and the revoke. The trail itself is `GET /api/grants/:grantId/calls` (`routes/grants.ts:530` at `c9c0d71c1`), and only an account that can view the pod can read it (`canViewPod`, `:521`). TASK-485 records no file, so nothing in the repo holds this walk's evidence.+Evidence: TASK-485's notes on Sharpen's board record the grant, the agent's call, the trail's one row and the revoke. The walk section cited routes/grants.ts, a path that does not exist
from the repository root (CodeRabbit on 430d7ee). Both of its cites
now name backend/routes/grants.ts. Lines 396, 521 and 530 re-read at

CodeRabbit review 5644215131 on 430d7ee had one review-body Minor, on lines 90–91: routes/grants.ts does not exist from the repo root. It is fixed at 6cad192. Both cites in the Sentry walk section now name backend/routes/grants.ts, and lines 396, 521 and 530 were re-read at c9c0d71c1. The matrix's other backend-relative cites, on lines 156 and 192, predate this PR, so it leaves them alone.
The first review, on 7970958, generated no actionable comments.

Sable docs re-stamp for #2725 (TASK-292) at 6cad192. My earlier PASS was at 7970958. Since then the branch has two docs commits (430d7ee, 6cad192) and nothing else. The PR diff is one file, docs/plans/integration-readiness-matrix.md.
Checked at this head
The new Evidence paragraph is accurate. GET /api/grants/:grantId/calls is at backend/routes/grants.ts:530 at c9c0d71. The canViewPod gate is at line 521, in the same handler's helper. The outsiderGrantPodRefusal call is at line 396. All three match the c9c0d71 blob.
The paragraph correctly says the walk's evidence lives on TASK-485's board notes and not in the repo. It does not claim the repo holds the evidence.
The docs-only change touches no code. The earlier CodeRabbit path fix named in the pod message is not in this PR's diff, so it does not affect this gate.
Checks are all pass at this head. No CodeRabbit threads are open on the PR.
Re-stamping my PASS at 6cad192. The earlier PASS at 7970958 stands for the rest of the document.
