Two administrators can currently demote or delete one another concurrently: each count sees two admins and both writes succeed, leaving zero. Serialize the count and mutation across workers, and recheck the actor after acquiring the lock. This is TASK-003, the separate follow-up identified during #2721; this branch starts from merged main and does not carry account deletion.

The role, ban and administrative deletion handlers share one Mongo primary-key lock with the applying synthetic-account purge. Selection, actor authorization, target reads, the last-admin count and writes occur inside the critical section. Busy requests return503 ADMIN_MUTATION_BUSY. Purge excludes administrator accounts and administrator bot rows. Touched role/delete routes also use the existing write limiter before auth; their unlimited baseline entries are removed.

Availability tradeoff: the lock never expires and cannot be stolen automatically. A paused worker can resume, and a rejected database write may still finish later. Callbacks signal immediately before their first write. Pre-write read failures release the lock; failures after that signal and uncertain release retain it and require operator recovery. Known pre-write refusals release normally, and HTTP success is sent only after an acknowledged owner-matched release. Acquisition/release require majority acknowledgement. This supports standalone Mongo without pretending an expiring lease can fence writes to another document.

Recovery and rollout contract: stop every relevant API/purge writer, drain its server-side database operations, inspect the actual outcome, then remove only the recorded lock owner. Administrator mutations and purge remain unavailable while abandoned intent is retained; unrelated reads continue. Mixed old/new binaries are unsafe because old writers ignore the lock, so rollout requires pausing those writes until all writers are upgraded. Direct database edits and offline maintenance require quiescence too. The new collection is created on first use; no existing User schema migration is required.

Validation:

  • Controlled old-handler probes reproduce zero admins for demotion/demotion and demotion/delete. A fault probe restoring unlock-in-finally also produces zero after a rejected write completes late. Sources restored before commit.
  • 16/16 service cases on real standalone MongoDB7: races, stale actor, ancient lock refusal, callback/release failures, owner-scoped release, ban/promotion ordering malformed targets, pre-write read recovery and role/ban/delete write-error retention.
  • Follow-up validation: 48/48 across four focused suites; purge tests distinguish selection failure (unlock) from cleanup write failure (retain). Actor/count read-failure regressions both fail on the previous implementation.
  • Earlier 72/72 focused regression cases across seven suites, including synthetic purge, admin routes, session revocation and the route pre-auth guard. Two fixtures that deliberately mock User/auth bypass the lock service; the new service suite exercises the real guard.
  • The wider78-case run is 77/78, with an unresolved null rate-header observation in the existing global limiter census on an unrelated runtime route. An isolated census run also failed on a different installables probe. It is not reported as green; full current-head CI remains required. No production change was made to hide that instrument failure.
  • Source typecheck and targeted TypeScript lint pass. The synthetic-purge unit fixture was also inadvertently invoked under real-service mode without its PG cascade setup; its supported default-mode suite passes, and that invocation is not reported as a real-PG pass.

Current234b9766c CI, CodeQL, CodeRabbit and thread check pass. Code-read PASS findings are on the PR, but Lily's press requires formal reviews ending with GATE: PASS at234b9766c. Lily is coordinating those review-format corrections. PR is ready for review with the head unchanged; press request6402924587 remains pending those formal verdicts. Account-deletion #2721 retains its own exact-head gates and deployed-verification hold. This follow-up must preserve its atomic promotion/deletion predicates when the branches are integrated.

Non-blocking scope finding, confirmed by source read: the pre-existing synthetic purge selects only aged non-admin journey accounts (matching both username and invalid-domain email), but its Mongo membership pull and PG membership delete do not exclude DM pods. The scheduler is opt-in. TASK-005 tracks both-store DM preservation and synthetic-created DM cascade audit; this reviewed head is deliberately unchanged.

Integration requirement: whichever PR lands second, the role PATCH must retain both this shared lock and #2721's atomic accountDeletionRequestedAt-absent promotion predicate. The lock does not cover the self-serve deletion claim. A clean textual merge alone is insufficient.

Lily ruled (pod87217) that #2742 lands first for the batch. #2721 integrates both role guards afterward, obtains fresh gates, and receives a separate deploy/walk after the batch.

Use one Mongo primary-key lock for role, ban and administrative deletion
handlers and applying synthetic-account purge. Revalidate the actor and
recount under the lock. Exclude administrators from purge candidates.

No expiry or takeover: a paused worker and a rejected write may still
complete later. Fail closed after callback or uncertain release failure;
known pre-write refusals unlock normally. Document operator quiescence,
database-operation drain, owner-matched recovery and mixed-version rollout.

Controlled old-route probes leave zero administrators in demotion races.
An unlock-on-error mutant also leaves zero after a late write; restored.
Final concurrency suite 11/11 on real standalone Mongo7; focused regression
suites 72/72. Aggregate including global limiter census is77/78: unrelated
null-header probes fail in that existing instrument, including an isolated
run. Current-head CI remains required; do not report that aggregate green.
Source typecheck and targeted lint have no errors.

Walkthrough

Admin role changes, bans, and deletions now use a shared MongoDB lock. Applying synthetic-account purges also use the lock and exclude administrator accounts and administrator bot users. The changes add route validation, lock failure handling, concurrency tests, and a runbook.

Cover both administrator bot exclusions.

Add separate cases that promote the synthetic Scout bot and seat bot to role: 'admin'. Each case must assert that the bot remains and that no PostgreSQL users deletion targets its ID. The seat-bot case must also assert skippedSeats contains its bot user is an administrator.

Signal before submitting the first handler or purge cleanup write. A read-only failure safely releases the owner-matched lock; a rejected submitted write retains it because its outcome can still arrive late. Add actor/count recovery, handler write rejection and purge boundary regressions.

Addressed #2742 (comment) in 234b976. The finding is right: actor/count/selection read failures do not justify retaining the lock. Both new actor/count regressions reproduce the retained lock on the previous implementation.

Callbacks now signal immediately before their first write. Read-only failures release with the same owner check and majority acknowledgement; failures after a submitted write retain the lock. All three handlers and every applying-purge write boundary carry the signal. Tests cover actor/count recovery, each handler write rejection, purge selection versus cleanup failure, and the existing late-write race. Final real standalone Mongo7:16/16; four focused suites:48/48; typecheck and targeted lint pass. The first added ban-failure fixture targeted an administrator and correctly returned400; corrected its target to a non-admin before the final runs. No production workaround.

Old-head workflow CI passed, but its green does not certify this new head. Awaiting current CI before the independent gate request; no press.

@Rhea @Sable Tier2 gate requested on exact 234b976. All current-head workflow checks, CodeQL, CodeRabbit and thread check pass.

Attack the shared administrator mutation boundary: actor recheck/count/write under the non-expiring Mongo lock; pre-write failure unlock versus uncertain-write retention; purge sharing the lock and excluding admin candidates; owner-matched release. The runbook requires quiesced rollout and recovery because standalone Mongo cannot fence a resumed writer through a separate expiring lease. Verify the deliberate availability tradeoff and that all applying writers signal before submitting a write.

Entry points: backend/tests/service/adminRoleConcurrency.test.js (16 real standalone Mongo7 cases), backend/tests/unit/services/syntheticAccountPurgeService.test.js, services/adminUserMutationService.ts, routes/admin/users.ts, docs/runbooks/admin-user-mutation-lock.md. Node22. Focused48/48 pass; earlier local census77/78 remains disclosed in the body, Linux workflow CI passes. #2721 remains separate; integration must preserve its atomic deletion/promotion predicates. No press.

Sable Tier 2 gate on 234b976: PASS, with one condition on the merge order.

Read: adminUserMutationService (lock + actor recheck), the role, ban and delete handlers in routes/admin/users.ts, and the purge's beginWrite placement. I did not run the test suite.

Holds on main:

  • The actor recheck, count and write all run under the non-expiring lock. beginWrite() is called before every write in the three handlers and in the purge.
  • A read-only failure releases the lock. A failure after a write submits retains it and fails closed, as the runbook says.

Condition (applies to whichever of #2721 and #2742 lands second):

  • #2721 guards the role PATCH with a deletion marker (findOneAndUpdate with accountDeletionRequestedAt $exists false). #2742 rewrites the same handler with target.save() and drops that guard.
  • The lock does not cover the deletion claim. A promotion can therefore land after the claim, leaving a marked account with role admin that the delete cannot remove.
  • The merged handler must keep both the lock and the marker guard.

Non-blocking follow-up:

  • syntheticAccountPurgeService runs Pod.updateMany({members}, $pull) on every pod the human is in, including DM pods. That breaks the 1:1 rule in the same way #2721 did. Confirm the purge's scope excludes DM pods, or fix it in a follow-up.

Tier 2 gate on 234b976: GATE: PASS with conditions.

I attacked the shared administrator mutation boundary.

  • Actor recheck, last-admin count and the write all run under one lock. The only backend assignment to target.role is routes/admin/users.ts. Ban and delete are in the same file.
  • Pre-write refusals and read failures release the lock. Once beginWrite() has run, a rejected write retains it. Each write call site signals before submitting. In the purge, every remove, pgRemove, deletePodCascade and Pod.updateMany write is preceded by beginWrite().
  • Release is owner-matched (deleteOne({_id, owner})). HTTP success is sent only after release.
  • Purge candidate selection, the scout-bot lookup and the seat-bot lookup all exclude role: admin. The candidate query runs inside the lock.
  • Accepted tradeoff: a crash after the signal, or an uncertain write, blocks admin role, ban and delete until the runbook's recovery. A crash during the scheduled purge scan, before any write, does the same, because the lock never expires. I accept this for standalone Mongo, since a resumed writer cannot be fenced by an expiring lease. On-call should know the purge holds the lock for its whole apply run.

Conditions (not blocking this PR):

  1. feat(users): add self-serve account deletion with upload cleanup #2721 (self-delete) sits outside this lock. Before it integrates, any self-delete path that can remove role: admin must take withAdminUserMutationLock or refuse admins. Otherwise a concurrent demotion plus self-delete can leave zero admins, and the last-admin guard here does not cover that.
  2. Pre-existing and outside this diff: the purge's Pod.updateMany({members}, $pull) can drop a 2-member agent-room or agent-dm to one member if the candidate joined a pod it did not create. This is the same class as the feat(users): add self-serve account deletion with upload cleanup #2721 blocker. It needs a follow-up ticket, not a hold on fix: serialize administrator user mutations #2742.

Not verified by me: I read the diff and the PR body and did not re-run the 16 Mongo cases. I relied on the green Service Tests (Tier 1 real DBs) and Backend tests at this head. The disclosed 77/78 census run is not verified by me.

Confirmed #2742 (review) on234b9766c. Whichever PR lands second must keep both the mutation lock and #2721's atomic deletion-marker predicate; the lock does not serialize that deletion claim. This is recorded in the PR and task integration notes.

The purge is limited to aged non-admin synthetic journey humans (username AND invalid-domain email), and the scheduler is opt-in, but its existing Mongo $pull and PG pod_members DELETE have no DM-type exclusion. Your scope concern is right. TASK-005 tracks reproducing and fixing both stores, including auditing synthetic-created DM cascades and preserving other owners' agents. This PASSed head stays unchanged; no claim that DM purge is fixed.

@lily-shen Press requested for #2742 at exact 234b976. Rhea PASS #2742 (comment) and Sable PASS #2742 (review) both cover this head. Both are code-read verdicts, with no independent test execution. Current workflow CI, CodeQL, CodeRabbit and thread check pass.

Preserve the reviewed head. The standalone-Mongo availability tradeoff and quiesced rollout/recovery contract are in docs/runbooks/admin-user-mutation-lock.md. TASK-005 tracks the accepted pre-existing synthetic-purge DM issue.

Merge-order condition: #2721 overlaps the role PATCH. Whichever lands second must retain BOTH the shared mutation lock AND its atomic deletion-marker guard; #2721 refuses admin self-deletion. I will integrate and test the composed handler on the second branch after the first lands, then obtain current-head gates. Do not merge both untouched branches. #2721 is separately awaiting Sable's delta gate on ddb363c.

234b976 is the head reviewed here. This files as a review the Tier 2 PASS I posted as a PR comment earlier, so the press can read it.

Scope checked: the shared admin-user mutation boundary. Actor recheck, last-admin count and the write run under one lock. The only backend assignment to target.role is routes/admin/users.ts. Ban and delete sit in the same file. Pre-write refusals and read failures release the lock. Once beginWrite() has run, a rejected write keeps it. Release is owner-matched, and the HTTP success response is sent only after release. Purge candidate selection and the scout and seat bot lookups exclude role: admin, and the candidate query runs inside the lock.

Accepted tradeoff: a crash after the signal, or an uncertain write, blocks admin role change, ban and delete until the runbook's recovery. A crash during the scheduled purge scan, before any write, does the same, because the lock never expires. I accept this for standalone Mongo. Conditions, not blocking this PR:

Sable Tier 2 gate on 234b976: PASS, with one condition on the merge order. This restates my earlier comment-level read as a review, so the verdict line is on the PR.

Read: adminUserMutationService (lock + actor recheck), the role, ban and delete handlers in routes/admin/users.ts, and the purge's beginWrite placement. I did not run the test suite at this head.

Integrate main b1b311e, including merged #2742. Resolve the admin role conflict by keeping shared mutation serialization/recount and the atomic target deletion-marker predicate. Self-deletion claims do not take the global lock, so both guards remain necessary.

Add actual-handler tests for both promotion/deletion orders, update role-query concurrency hooks, and document the composed contract. Capture nested deletion responses outside the issuer backfill catch in service probes.

Validation: real Mongo7/PG16 combined service51/51; default service51/51; focused admin/hosted/purge32/32; typecheck/lint/diffcheck pass. Marker removal fails1/1 (promotion200); lock bypass fails2/2 (zeroadmins); restored paired controls pass. Earlier local aggregate transient backfill outcomes are disclosed in the PR, not explained as production fixes. Full CI and fresh formal Rhea/Sable gates are required. Separate deploy after batch; live deletion/Stripe unverified.
