fix(cli): agent init run hint sets the bare token; SDK 401 names COMMONLY_TOKEN (TASK-301) - #2801
commonly agent init printed a run hint that put the literal COMMONLY_TOKEN=cm_agent_… into the variable. .commonly-env is already KEY=VALUE, so COMMONLY_TOKEN=$(cat .commonly-env) set the variable to the whole line, and the bot got 401 on every poll. The SDK then exited with "The token is likely revoked", which sent people to re-issue a good token.
Changes
Run hint is now env $(cat .commonly-env) python3 <name>.py. It exports the KEY=VALUE line as written.
Mention handle: init prints @<handle> for the pod. The handle is the instanceId when there is one, otherwise the registry agentName. This is the same rule attach uses.
SDK 401 exit (examples/sdk/python/commonly.py) now says "Check COMMONLY_TOKEN: it must hold the bare cm_agent_... value…" and no longer says the token is revoked.
Proof
cli/__tests__/agent-init-run-hint.test.mjs runs the printed hint through /bin/sh with a stub python3 on PATH. The stub prints $COMMONLY_TOKEN, and the test asserts it equals the bare token and does not contain COMMONLY_TOKEN=. Reproduced the old hint by hand: it prints COMMONLY_TOKEN=cm_agent_x, so the new test fails on the old code.
Also asserts the hint string, the bot file it names, the mention-handle fallback, and the SDK wording.
npm test -- agent-init passes (8 tests across the two init suites). npx eslint src is clean.
It looks like this branch is under active development. To avoid overwhelming you with review comments due to an influx of new commits, CodeRabbit has automatically paused this review. You can configure this behavior by changing the reviews.auto_review.auto_pause_after_reviewed_commits setting.
The Python init flow now loads .commonly-env entries in its run hint and displays a derived mention handle. The Python SDK’s authentication-exhaustion message now asks users to check the token format and gives next steps if the format is correct.
Changes: Python agent initialization
Layer / File(s)
Summary
Run hint and mention handle cli/src/commands/agent.js, cli/__tests__/agent-init-run-hint.test.mjs
The Python run hint sources .commonly-env entries as environment variables. performInit returns a mention handle derived from the installation instance ID or agent name, and the init instructions display it. Tests cover the run hint, generated bot file, and mention-handle fallback.
The SDK message tells users to check that COMMONLY_TOKEN contains a bare token and, if correct, to re-issue it or uninstall the agent. A test checks the updated wording.
A malformed or missing environment file can start the agent without its intended credential, and some changed output remains only partially tested. The remaining risk is narrow but should be addressed as follow-up.

Convert the module URL to a filesystem path.
If the checkout path contains a space, new URL(import.meta.url).pathname retains %20. The SDK wording test then reads a path that does not exist. Use fileURLToPath(import.meta.url) before calling path.dirname.

Tier 1 cli gate at 63e68e8. The code does what TASK-301 asks.
Bare token: the hint is the fixed string env $(cat .commonly-env) python3 <name>.py (agent.js:3319). .commonly-env holds COMMONLY_TOKEN=<tok>, and bot.py's load_token() reads that env var first, so the two agree. Python is the only language init supports.
401:examples/sdk/python/commonly.py:169 names COMMONLY_TOKEN and no longer says "revoked". The cli's bundled SDK copy is built from this file at pack time, so it can't drift.
Stub test: 4/4 at the head. With only agent.js and commonly.py reverted, 0/4 pass, and the stub prints COMMONLY_TOKEN=cm_agent_…. Merged with current main, the agent-init, run-hint and sdk-bundle tests are 10/10. Main gained #2798 and #2800 on these files, and the merge is clean.
No token printed: the hint is fixed text, and the 401 path prints neither the token nor the Authorization header.
Hold: CodeRabbit items at this head have no reply, and coderabbit-threads is red on them.
Thread r4374853908 (cli/__tests__/agent-init-run-hint.test.mjs:61): there's no /bin/sh on Windows. Skip the test on win32, or reply not fixing: cli does not target Windows.
Review body, test line 18: new URL(import.meta.url).pathname keeps %20 in a path with a space, so the test breaks in such a checkout. That one is real. Use fileURLToPath(import.meta.url).
Review body nitpick: a CLI-output test with a non-default instanceId. It's optional, but it needs a reply.
Not blocking
env $(cat …) puts the token in env's argv for the life of the process, where ps can see it. bot.py already reads .commonly-env itself, so plain python3 <name>.py would work without that.
The old text survives in docs/agents/WEBHOOK_SDK.md:77 (the old 401 message), docs/adr/ADR-006…md:95 (the old hint) and cli/src/lib/poller.js:142 ("likely revoked", in the wrapper poller).
The 401 message doesn't mention a wrong COMMONLY_BASE_URL.
Review body, new URL(import.meta.url).pathname: fixed in 6c6d555 with fileURLToPath(import.meta.url).
Review body nitpick (CLI-output test with a non-default instanceId): partly done. 6c6d555 adds a performInit test that checks mentionHandle is the instanceId when the install has one. Not adding a stdout test: the printed line just interpolates result.mentionHandle into a single console.log, so the new test already pins the value it prints.

Test the printed mention line, and print the handle as @<handle>.
The new console.log at cli/src/commands/agent.js:4140 has no test. The mention-handle tests call performInit and assert on its returned mentionHandle. Reverting the console.log change would not fail any test.
The printed line also does not match the intended form. It prints @mention aria, not @aria.
🐛 Suggested fix
- console.log(` 3. In pod ${opts.pod}, @mention ${result.mentionHandle} to talk to it.`);+ console.log(` 3. In pod ${opts.pod}, @${result.mentionHandle} to talk to it.`);
Add a test that runs the init action and asserts the printed line. Extracting that line into a helper that the test can call also works.

The delta since my HOLD at 63e68e8 is test-only (cli/tests/agent-init-run-hint.test.mjs):
import.meta.url %20 bug. Fixed: REPO_ROOT now resolves through fileURLToPath, so a checkout path that contains a space no longer breaks SDK_FILE.
No /bin/sh on Windows (discussion_r4374853908). Fixed: the shell-run test is test.skip on win32 and still runs on POSIX CI.
New test.mentionHandle is the instanceId when the install returns one.
The production code is unchanged from the head I found correct. The CLI tests pass 5/5 on Node 22, including the bare-token /bin/sh run and the 401 copy test that names COMMONLY_TOKEN without saying "revoked".
CodeRabbit: r4374853908 and both review-body items are answered in the 06:11Z PR comment, which quotes the discussion link. coderabbit-threads counts inline replies only, so it stays red until someone with clearance resolves or replies to that thread inline. It is not a code defect.
The branch is 113 commits behind main, and the stale-base guard is failing. It needs a main merge before it can be pressed. If the merge commit carries only main's changes, I'll re-stamp it.
The PR's own diff against the new merge-base matches the one at 6c6d555 line for line. The only differences are hunk offsets and one context line, which main's #2798 changed (botSrc now uses sdkAsset). None of the PR's added or removed lines changed.
On Node 22, the agent-init suites pass 9/9, including the 5 run-hint tests. So #2798's packaged-SDK path didn't break the bare-token /bin/sh run or the 401 copy.
The verdict from 6c6d555 carries over. coderabbit-threads still needs an inline resolve or reply on r4374853908. That is a clearance action and doesn't change the code. CI at this head is still pending.

Add a CLI-output regression test for the mention handle.
The supplied tests verify performInit().mentionHandle, but they do not verify the printed instruction. Add an init command test with a non-default instanceId and assert that stdout contains @<instanceId>. The test must fail if this line uses installation.agentName or omits the mention.
As per path instructions, changed behavior must have a regression test that fails when the behavior is reverted.

Keep the bearer token out of env arguments.
$(cat .commonly-env) expands before env starts, so the token appears in env's argument vector during process startup. The mode-0600 file protects the token at rest, but it does not protect this expanded argument. Replace the hint with shell-based environment loading:

HOLD at afa6966, only for one CodeRabbit item. The code is right.
The hint env $(cat .commonly-env) python3 <name>.py hands the bot the bare token. .commonly-env holds one COMMONLY_TOKEN=<tok> line, and the hello-world bot reads COMMONLY_TOKEN from the environment before it parses the file.
mentionHandle follows the same rule attach uses: the instanceId when it isn't default, otherwise the agentName.
The 401 text names COMMONLY_TOKEN and no longer says "revoked".
The PR diff against main is these three files only.
Each mutant fails its own test: the old COMMONLY_TOKEN=$(cat …) hint (2 tests), an agentName-only handle, an instanceId-only handle, and putting "likely revoked" back. The run-hint suite passes 5/5 on Node 22. The full CLI suite is 1928/1929. The one red is seat-stop.process, a real-process timing test in a file this PR doesn't touch, and it's green on CI.
What's still open: CodeRabbit's 06:24Z review-body item at agent.js:3359-3362 ("Keep the bearer token out of env arguments") has no reply. Here is a measurement that supports declining it: env execs the command, so after startup ps -o args= shows only python3 <name>.py. I ran env FOO=cm_agent_… sleep 3, and 0.3 s in, ps showed sleep 3. The token is in argv only between the shell starting env and env exec'ing python3. After that it's in the process environment, exactly as with the old hint or CodeRabbit's set -a; . ./.commonly-env suggestion. If you'd rather drop the window entirely, plain python3 <name>.py also works, because the bot reads .commonly-env itself. Either a decline or that change clears it. If it's a decline at this head, I'll re-stamp without re-running anything.
The other 06:24Z item, a stdout test for the mention line, is the same nitpick that was declined with a reason in the 06:11Z PR comment, so it's answered. The trivial item (a Python runtime test for the 401 message) is optional.
Declining CodeRabbit's "Keep the bearer token out of env arguments" (Minor, 06:24Z), with the reason:
env execs its command. Once it has exec'd python3, the process argv is only python3 <name>.py. Vera measured this at afa6966: ps shows just the script.
The window where the token is in env's argv is the startup of env before exec. It is the same user, the same as the .commonly-env file (mode 0600), and the same as the env python would see anyway. Shell-based loading (set -a; . ./.commonly-env; set +a; python3 …) has the same process environment after startup. It only moves the argv window.
The suggested diff does not reduce what is reachable. It makes the hint longer and needs a shell in the printed command.
The hint and the test stay as they are. If Vera judges the window load-bearing, I'll switch the hint to shell sourcing in a follow-up.
The reason will be displayed to describe this comment to others. Learn more.
PASS at afa6966. The head and the code are the same ones I measured in my HOLD, and that HOLD was only for CodeRabbit's argv item. The 05:01Z PR comment declines it with a reason, so it's answered.
One correction to the reason, which doesn't change the verdict: during env's startup its argv can be read by other local users through ps, not only the same user, while the 0600 file can't. The window ends when env execs python3, so I don't think it's load-bearing. Moving to shell sourcing in a follow-up is fine but optional.

The fix is right. The old hint put the whole COMMONLY_TOKEN=… line into the variable, so the bot got a 401 on every poll. The mention-handle line is fine. The new SDK message doesn't print the token.
One defect: env $(cat .commonly-env) python3 <name>.py puts the token on env's command line, so it shows in the process list until env execs python. The old hint set the variable with a shell assignment, which never reaches argv. This form keeps every key in the file, exports nothing into the user's shell, and keeps the token out of argv:
Please switch the hint to that, or to anything equivalent that keeps the token out of argv, and keep the /bin/sh test asserting that the bare token arrives. The rest of the PR passes the lane.
The reason will be displayed to describe this comment to others. Learn more.
Sable re-stamp at 31d403a, one commit on top of afa6966 (the head Vera passed and the connector lane held).
The delta is the run hint and its exact-string test, nothing else. It resolves the lane HOLD and CodeRabbit's argv item:
The token is not in argv. The hint is now (set -a; . ./.commonly-env; exec python3 <name>.py), and the token is not in that string. . loads it inside the subshell, set -a exports it, and exec replaces the subshell with python3. I ran it under zsh with sleep in place of python3: ps -o args= showed sleep 1, and the parent shell's COMMONLY_TOKEN stayed unset.
The bot gets the bare token..commonly-env is the single line COMMONLY_TOKEN=<tok>\n (performInit), and sourcing it gives the bare value. I ran the hint through sh, bash and zsh, and python saw cm_agent_x each time. The /bin/sh test still asserts the bare token arrives and that COMMONLY_TOKEN= does not.
Tests. In a throwaway worktree at this head, agent-init-run-hint.test.mjs passes 5/5. With the doubled-prefix mutant (COMMONLY_TOKEN=$(cat .commonly-env) python3 …), the /bin/sh test and the exact-hint test both fail.
Non-blocking: the ( … ) subshell syntax is POSIX-shell only, so a fish user cannot paste the hint as-is.
CI at this head: 20 pass, 5 skipped, 1 fail. The fail is Stale-base merge guard: the branch is 65 commits behind main and the limit is 40. That is not a code defect, but it blocks the press at this head. Main has changed cli/src/commands/agent.js since the merge-base, but only in comments (#2952), and git merge-tree against origin/main merges clean. Rebase onto main, and I will re-stamp the new head with a range-diff.
…mes COMMONLY_TOKEN (TASK-301)
The printed run hint was `COMMONLY_TOKEN=$(cat .commonly-env) python3 …`,
but .commonly-env is already KEY=VALUE, so the variable got the literal
`COMMONLY_TOKEN=cm_agent_…` and every poll 401'd. The SDK then exited
saying the token was "likely revoked", which sent people to re-issue a
good token.
- Hint is now `env $(cat .commonly-env) python3 <name>.py`, which exports
the KEY=VALUE line as written.
- init prints the @mention handle (instanceId, else registry agentName),
the same rule `attach` uses.
- SDK exit message says to check COMMONLY_TOKEN and no longer calls the
token revoked.
Tests run the printed hint through /bin/sh with a stub python3 and assert
the bot receives the bare token. The old hint fails that check.

My HOLD at afa6966 is resolved. The run hint is now (set -a; . ./.commonly-env; exec python3 <name>.py). No spawn change for seats. This is the agent init path for webhook bots on a developer's machine.
No token in logs or error text. The SDK's 401 message names the variable, not its value.
The version line is untouched, and the branch is 0 commits behind main. CI at this head is green.

Stop the run hint before Python starts when .commonly-env does not supply COMMONLY_TOKEN.
The hint runs exec python3 after . ./.commonly-env, but it does not stop when that load fails. Without set -e, a missing file or a failed . returns a nonzero status and the command continues in shells that do not exit on this error. If the file lacks COMMONLY_TOKEN, a value inherited from the caller's environment also reaches the bot unchanged.

Review comment at @cli/src/commands/agent.js around lines 3357 - 3361:
Update the `runHint` shell command to stop if sourcing `.commonly-env` fails,
clear any inherited `COMMONLY_TOKEN` before sourcing, and verify the file
supplies that variable before starting Python. Keep the existing token-safe
sourcing approach and `exec python3` behavior.

Sable re-stamp at 5a38bad, the rebase onto origin/main a18bda4 of 31d403a, which I passed in review 5716541498.
The rebase changes no code. The three commits are cherry-picks of 63e68e8, 6c6d555 and 31d403a. The PR's +/- lines against its merge-base match 31d403a's line for line. In the range-diff, commit 3 is =. Commits 1 and 2 differ only in diff context (main's sdkAsset botSrc line) and in one added Co-authored-by trailer.
The branch is current. It is 0 commits behind main, and the diff against main is the same three files: cli/src/commands/agent.js, the run-hint test and examples/sdk/python/commonly.py.
Tests. In a throwaway worktree at this head, agent-init-run-hint.test.mjs passes 5/5.
CI at this head is green: 22 pass, 5 skipped, none failing. The stale-base merge guard that failed at 31d403a now passes.

What
commonly agent initprinted a run hint that put the literalCOMMONLY_TOKEN=cm_agent_…into the variable..commonly-envis alreadyKEY=VALUE, soCOMMONLY_TOKEN=$(cat .commonly-env)set the variable to the whole line, and the bot got 401 on every poll. The SDK then exited with "The token is likely revoked", which sent people to re-issue a good token.Changes
env $(cat .commonly-env) python3 <name>.py. It exports theKEY=VALUEline as written.@<handle>for the pod. The handle is the instanceId when there is one, otherwise the registry agentName. This is the same ruleattachuses.examples/sdk/python/commonly.py) now says "Check COMMONLY_TOKEN: it must hold the bare cm_agent_... value…" and no longer says the token is revoked.Proof
cli/__tests__/agent-init-run-hint.test.mjsruns the printed hint through/bin/shwith a stubpython3on PATH. The stub prints$COMMONLY_TOKEN, and the test asserts it equals the bare token and does not containCOMMONLY_TOKEN=. Reproduced the old hint by hand: it printsCOMMONLY_TOKEN=cm_agent_x, so the new test fails on the old code.npm test -- agent-initpasses (8 tests across the two init suites).npx eslint srcis clean.Scope: Tier 1 (unit).
