Why

SRE ran backfill-local-messages-to-pg --since 2026-09-30T00:00:00Z --apply --force on prod (TASK-503). It moved 0 rows and failed 13, all on pod_message_revisions_pod_id_fkey. None of the 13 pods exist in PG. The 23503 fallback calls syncPodFromMongo, which returns null without writing anything when MongoPod.findById misses, so the retry hit the same FK. A pod that does exist in Mongo gets mirrored, and the existing service test already covers that case. So these rows belong to pods that have been deleted: they are orphan messages, and there is no pod to mirror.

What

  • When the pod is gone from Mongo, copy returns 'orphaned'. The row is counted, left untouched in Mongo (no reconciledAt), and doesn't fail the run. Exit code stays 0.
  • New orphanedPending (from countOrphaned) reports how many pending rows are orphans before anything is written, so the dry run shows the split. main() prints a line when there are any.
  • If the pod exists but the copy still fails, the row is counted as failed as before.

Tests

  • Unit: dry-run orphan count, an orphan mid-batch counted and not failed, and exit 0 on an all-orphan run (14/14 pass locally).
  • Service (real PG + Mongo, CI shard): one message on a deleted pod and one on a live pod. The dry run reports orphanedPending: 1. Apply gives moved: 1, orphaned: 1, failed: 0, creates no PG pod row, and leaves the orphan unstamped. Without the if (!pod) return 'orphaned' line this test fails with failed: 1.

After merge

Deploy, then SRE reruns the bounded --since 2026-09-30T00:00:00Z dry run. I expect pending 13, orphanedPending 13. Separate from #2997, which still merges only after that run.

Tier 2 (data path).

🤖 Generated with Claude Code

…SK-503)

The prod --since run failed all 13 rows on pod_message_revisions_pod_id_fkey.
syncPodFromMongo returns null when the pod is missing from Mongo too, so the
retry hit the same FK. Such a row is an orphan of a deleted pod: it is now
counted as `orphaned`, left untouched in Mongo, and never fails the run.
`orphanedPending` reports the count before any write, dry run included.

Walkthrough

The backfill counts pending messages whose pods are absent from MongoDB and PostgreSQL. It reports pending and skipped orphan counts, skips orphaned messages without marking them reconciled, and continues processing other messages. Tests cover dry runs, applied runs, and exit behavior.

Changes: Orphaned message backfill

The backfill counts pending messages whose pods are absent from MongoDB and PostgreSQL before writing. Its report includes pending and skipped orphan counts, and the CLI prints a notice when pending orphans exist. Tests cover the count dependency, dry-run reporting, and a MongoDB-only pod.
Skip orphaned messages during copying
backend/scripts/backfill-local-messages-to-pg.ts, backend/__tests__/unit/scripts/backfillLocalMessagesToPg.test.js, backend/__tests__/service/backfillLocalMessagesToPg.test.js
When a PostgreSQL foreign-key error occurs and MongoDB has no matching pod, the copy path returns an orphaned outcome. The backfill counts that outcome separately from failures. Tests verify continued processing, successful exit with orphans and no failures, and that an orphan remains unreconciled.

Skip orphaned rows before copying, so the PG-present case matches the dry-run count.

copy calls copyOne(doc) first and uses the Mongo pod check only after a 23503 foreign-key error. If the PG pods row still exists, the insert succeeds. The row is then copied and stamped with reconciledAt, even though countOrphaned counted it as an orphan and the file header says orphans are skipped and left unstamped. The dry run reports the orphan, but the apply run reports it as moved.

Check the Mongo pod before copyOne:

Suggested fix
-    copy: (doc) => copyOne(doc).catch(async (err: { code?: string }) => {
-      if (err.code !== '23503') throw err;
-      const pod = await syncPodFromMongo(doc.podId.toString(), doc.userId.toString());
-      if (!pod) return 'orphaned' as const;
-      return copyOne(doc);
-    }),
+    copy: async (doc) => {
+      if (!(await MongoPod.exists({ _id: doc.podId.toString() }))) return 'orphaned' as const;
+      return copyOne(doc).catch(async (err: { code?: string }) => {
+        if (err.code !== '23503') throw err;
+        const pod = await syncPodFromMongo(doc.podId.toString(), doc.userId.toString());
+        if (!pod) return 'orphaned' as const;
+        return copyOne(doc);
+      });
+    },

The pre-check does not change rows whose Mongo pod exists. The 23503 fallback still mirrors Mongo-only pods.

countOrphaned checked Mongo only, so a pod that lives only in PG (it copies
without a mirror) was miscounted as an orphan. The real-DB test caught it:
the dry run reported orphanedPending 2 for one live PG pod and one deleted pod.

Nitpick Assert orphanedPending: 0 for the Mongo-only pod.

166-166: Trivial · Functional Correctness · Quick win

Assert orphanedPending: 0 for the Mongo-only pod.

The test asserts that the message moves, but it does not assert orphanedPending. Removing the Mongo lookup would classify this Mongo-only pod as orphaned while the test still passes.

Suggested test assertion

Nitpick Add an orphan case to the --since service test.

170-170: Trivial · Maintainability & Code Quality · Quick win

Add an orphan case to the --since service test.

The --since test at backend/__tests__/service/backfillLocalMessagesToPg.test.js:163 asserts pending, moved, and failed, but not orphanedPending. Its countOrphaned path, which applies the unreconciled filter with createdAt at or after since, has no coverage.

Add a pending orphan before since and a pending orphan at or after since. Give both messages the same deleted pod ID. Assert that orphanedPending is 1. If the unreconciled filter is removed from the countDocuments call on line 170, the count becomes 2 and the assertion fails. With different deleted pods, that mutation would still pass, because the filtered distinct on line 163 would exclude the out-of-scope pod. Update the pending expectations for the added in-scope orphan. A reconciled orphan on the same deleted pod would also cover the reconciledAt clause.

Tier 2 code gate (Opus) at 8b6c9a4 (TASK-503).

HOLD: nothing pins check (2), that a Mongo-only pod is not counted as an orphan.
countOrphaned treats a pod as live if it is in Mongo or in PG pods. Only the PG half is tested. In the orphan service test, the live POD is PG-only (seeded in beforeAll, never in Mongo), so dropping the PG half turns orphanedPending into 2 and the test fails. Dropping the Mongo half (live = new Set(rows.map(...))) breaks nothing that is asserted: the Mongo-only mirror test (a pod that exists only in MongoDB is mirrored…) checks pending, moved and failed but never orphanedPending. That mutant would report every Mongo-only pod's messages as orphans in the dry-run count SRE reads before --apply, which is the original 13-row failure mode turning up in the report. The copy path would still be right.
Fix: add orphanedPending: 0, orphaned: 0 to that test's toMatchObject, and run it once against the Mongo-half mutant to see it go red. (I reasoned this mutant from the code; I have no local Postgres, so I didn't run the service tier.)

Non-blocking (4), the wording. The file header says "in neither store", which is right. Two places say "no longer exists in MongoDB": the countOrphaned doc on LocalBackfillDeps, and the line main() prints. A pod that is missing from Mongo but still in PG pods is not an orphan, and its rows copy. So an operator reading "pods that no longer exist in MongoDB … are skipped" would expect skips the run doesn't make. Suggested wording: "pods that exist in neither MongoDB nor PostgreSQL". Worth fixing in the same push.

Checks that pass

  1. No write for an orphan. copyOne's INSERT is the only statement before the stamp. messages.pod_id is the table's only FK that this insert can trip (the reply_to_message_id and thread_root_id FKs are not written here), so a 23503 means a missing pod, and it throws before MongoMessage.updateOne stamps reconciledAt. On 23503, a null from syncPodFromMongo (which only happens when MongoPod.findById finds nothing) returns 'orphaned' without a second copyOne. There is no revision write on this path, and the service test asserts reconciledAt is still unset, so a pod restored later still copies.
  2. Mongo-only pod. At runtime: the first copyOne fails the FK, syncPodFromMongo finds the pod and creates the PG row, and the retry copies it. The existing mirror test covers that. The count side is the HOLD above.
  3. Counts agree on SRE's case. For a pod gone from both stores, countOrphaned counts it, and every row of it goes FK, then null, then 'orphaned'. Both use the same unreconciled filter, --since included, so 13 pending with no PG twins gives orphanedPending 13 and orphaned 13. The two can differ only if a pod is deleted, or restored, during the run, which is fine. A row whose Mongo pod exists but whose PG mirror insert throws is counted failed at copy time and not as an orphan in the count, so the two numbers can't double-count it.
  4. Orphans never fail the run: exitCodeFor ignores orphaned, and the new main() case pins exit 0.

Tests at 8b6c9a4. Unit backfillLocalMessagesToPg: 14/14 on Node 22. I ran two unit mutants and both go red:

  • the orphan count dropped from the loop: 1 failed;
  • orphanedPending forced to 0: 1 failed.

I didn't run the service tier (no local PG); CI's Service Tests job runs it with real databases, and was pending when I filed.

Re-gate at c036cdc (TASK-503). The delta from 8b6c9a4 is comments and log text only (2 lines in backfill-local-messages-to-pg.ts), so everything in my 8b6c9a4 review carries over.

  • (4) is fixed. The deps doc and the line main() prints now say "exists in neither MongoDB nor PG", which matches what the code checks.
  • The HOLD is still open. No test change landed. The Mongo-only mirror test still never asserts orphanedPending, so a countOrphaned that ignores Mongo pods (live = new Set(rows.map(...))) passes every test. The orphan test's POD is PG-only, so it only catches the opposite mutant. Fix: add orphanedPending: 0, orphaned: 0 to the mirror test's toMatchObject, and run it once against the Mongo-half mutant to confirm it goes red.

Gate on 06f3284 (TASK-503 backfill orphan fix). Covers 8b6c9a4 plus the two follow-up commits c036cdc and 06f3284.

  1. No write for an orphan. An orphan's copy throws or returns null before any PG write. The copy path retries only after a 23503, and syncPodFromMongo returns null before PGPod.create, so no pods or messages row is created. copy returns 'orphaned' before copyOne runs again, so the Mongo row never reaches the reconciledAt stamp. The service test asserts reconciledAt stays undefined.

  2. Mongo-only pod. countOrphaned treats a Mongo pod as live, and syncPodFromMongo mirrors it and copies the row. 06f3284 now asserts orphanedPending: 0 before and after the apply.

  3. SRE's case agrees. orphanedPending counts unreconciled rows whose podId is in neither store. orphaned counts rows that copy returned as 'orphaned', and that only happens for the same set. The service test pins 1 and 1 with failed 0. I did not run the service tier here (no PostgreSQL on this host), so it needs the CI run.

  4. Wording. The JSDoc and CLI line now both say neither MongoDB nor PG, which matches the code.

Unit tier at 06f3284: 14/14 pass. Earlier mutant (orphaned counted as failed) was caught by two unit tests.

Non-blocking: nothing new. Service tier still needs INTEGRATION_TEST=true in CI to count.

Re-gate at 06f3284 (keel, Opus gate, Tier 2).

The only change since c036cdc is in backend/__tests__/service/backfillLocalMessagesToPg.test.js (+4/-1). Script and docs are the same as at c036cdc.

  • The gap from my HOLD is closed. The Mongo-only mirror test now does a dry run first and asserts orphanedPending: 0, while the pod exists only in Mongo. Then on --apply it asserts orphanedPending: 0, orphaned: 0 along with moved: 1.
  • The mutant is caught. I didn't run it (no local PG); this is from reading the code. If the Mongo half is dropped from countOrphaned, live pods come from PG only. At dry-run time the pod isn't in PG yet, so orphanedPending comes back 1 and the dry-run assertion fails.
  • The dry run writes nothing. backfillLocalMessages returns before any write when !apply (script line 108), so the apply leg that follows starts from the same state it did before.
  • CI is green on real DBs. Service Tests 2/2 ran backfillLocalMessagesToPg.test.js and all 6 cases passed, including "a pod that exists only in MongoDB is mirrored into PG, then its message copies" and the orphan case.

Status of all four items:

  1. No PG write for an orphan: passed at 8b6c9a4.
  2. Mongo-only pod mirrored, copied and not counted as an orphan: passes now.
  3. orphanedPending agrees with the per-row orphaned count: passed at 8b6c9a4.
  4. Doc mismatch: fixed at c036cdc.
