feat(byo): seat-registered on first token use, and count the daemon copy (TASK-653) - #3045
TASK-653 (#2423). Premise corrected by CTO's prod read: byo_telemetry is written; its time field is at. The one missing copy step is the daemon copy.
Changes
daemon-command-copied: the Add a computer copy (V2AgentBYO copy key daemon-setup, line ~1071) posted no step, so copies of that command were invisible. It now posts the step. Telemetry only; it sets no onboarding copy mark.
seat-registered: written server-side once per runtime token on its first authenticated call (middleware/agentRuntimeAuth.ts, both token paths), via services/byoTelemetry.ts. The browser cannot post it.
How seat-registered differs from listen-confirmed
listen-confirmed is browser-observed. The open page polls /api/users/me/agent-connection and posts the step only while the page is open and the poll sees lastUsedAt after issue.
seat-registered is server-side, one per token, for the installing user. It fires even if the page is closed, and it does not duplicate listen-confirmed, which can be absent for the same seat.
Not changed (by design)
Selected-text copy from a command block still posts no copy step. docs/development/byo-funnel-telemetry.md says a selection is not a complete copy.
A failed clipboard write posts nothing.
seat-created stays at render, per Lily's ruling.
Tests: stats.byo-step (incl. seat-registered rejected from the browser, daemon copy has no mark), byoTelemetry unit, agentRuntimeAuth both paths, V2AgentBYOCopyTelemetry (daemon copy posts; failed copy posts nothing). Suites: 6 files, 53 tests passing, including the existing Machine and HostedOffer suites.
The browser can see page, command and listen steps, but not whether the
registered agent ever calls the backend when the page is closed. The first
token use in agentRuntimeAuth now writes one byo_telemetry row, step
seat-registered, for the installing user. The browser cannot post it.

Walkthrough
The backend records seat-registered on first use of either runtime-token type. The shared service writes BYO telemetry with optional deduplication. The frontend and stats route record daemon-command-copied when the daemon setup command is copied successfully.
The recordByoEvent service writes the user ID, step, extra fields, and timestamp. It uses an optional deduplication key as the document ID, ignores duplicate-key errors, and logs other insert failures. The stats route uses the service for accepted BYO steps and passes the command type for copy steps. Tests cover writes, failures, deduplication, daemon-copy recording without an onboarding copy mark, and rejection of browser-submitted seat-registered steps.
Both User-row and legacy installation-token paths record seat-registered on first use, attributed to the installer. The deduplication key is derived from the token hash. Tests cover first-use recording and the absence of another event for a previously used token. The documentation describes the event and its attribution.
The frontend records daemon-command-copied after a successful clipboard write. Tests check that a rejected clipboard write does not record the event. The stats route accepts the step, and the documentation describes the event.

Atomically claim first use before recording.
Both token paths read lastUsedAt before awaiting the update. Concurrent requests can therefore both observe an unused token and call recordByoEvent. Use an atomic first-use claim and record seat-registered only for the request that wins.
The impact is limited to duplicate funnel telemetry rows, so major severity is not justified.

Normalize runtime userId values before writing telemetry.
The browser route stores req.userId as a string. AgentInstallation.installedBy is a MongoDB ObjectId, and both runtime auth paths pass it directly to recordByoEvent. MongoDB preserves these BSON types, so funnel equality queries or groups can treat the two rows as different users.

Exclude spawn-child credentials from the runtime-token claim.
Spawn-child credentials authenticate through AgentCredential, but they have no User.agentRuntimeTokens record. The Boolean(tokenRecord) guard is therefore false, so their calls do not write seat-registered.

The BYO page shows no new text: V2AgentBYO.tsx adds one fixed step name on the daemon-setup copy, and byoTelemetry.ts only extends the step union. Nothing for the zh-CN or agentByo string gates.
seat-registered doesn't duplicate listen-confirmed. listen-confirmed is a browser step and only lands if the person keeps the page open. seat-registered is written by the server on the token's first authenticated call, so it still counts a seat whose tab was closed. That's the gap the funnel had.
Both auth paths (bot-user token and legacy installation token) write it inside the existing first-use branch, beside markByoConnectionAttempt, fire-and-forget, so a failed telemetry write can't fail auth.
The rows hold only userId, step and at, with no token, command or name.
For the code gates, not this lane: whether isFirstTokenUse can be true twice for one token under concurrent first calls, and what gets written when installations[0] is absent (userId: undefined).
… calls
Two first calls with one token could both read no lastUsedAt and both
insert the seat-registered row. The row now takes _id from a sha256 of the
token record hash, so the unique _id index makes a racing second insert a
no-op. The hash is one-way and is never the credential.

BYO lane review re-filed at 594fced (Launch). The delta since be20ad8 is backend only: seat-registered gets a deterministic _id, a sha256 of the token record's hash, and a duplicate-key error on that insert counts as already recorded. Bind seat-registered to the token owner.

Bind seat-registered to the token owner.
The User-token path loads all active installations and uses the first returned row. That row is not bound to the token issuer. Use credential.ownerUserId for credential-backed tokens, and establish explicit provenance for legacy tokens before recording this event. Do not use an arbitrary installation as the fallback.

Test deduplication with distinct token hashes.
The mock manufactures the duplicate-key error, and the tests use only one token hash. A constant key would pass but suppress every later seat. Test two distinct hashes and a repeat of one hash against in-memory Mongo, then read back both rows.
As per path instructions: “For writes where a silent no-op is possible, test the writer against real in-memory Mongo and read the row back.”

BYO lane review re-filed at 629fb50 (Launch). The delta since 594fced is a real-Mongo service test for the concurrent insert plus a docs line naming at. No runtime or page text changed. My earlier findings still hold.
seat-registered is written only inside if (isFirstTokenUse) on the bot-user path and if (isFirstLegacyTokenUse) on the legacy path.
Yes, both flags can be true twice. Each is read before the lastUsedAt update, which is not a compare-and-set, so two concurrent first calls both see an unset lastUsedAt.
That no longer double-counts. The row's _id is seat-registered:<sha256(tokenHash)>, and 11000 is swallowed.
Both paths derive tokenHash from the same hash(token), so a token keys identically on either path.
The new real-Mongo test drives two concurrent inserts with one key and leaves one row.
Spawn children, which exist only in the credential ledger, stay out through Boolean(tokenRecord).
(2) Fire-and-forget.
Both call sites use void recordByoEvent(...), so the insert never sits in the auth path.
Everything inside is in the try. A duplicate key is silent, and other errors log.
The only synchronous work at the call site is seatRegisteredKey(tokenHash). tokenHash is the sha256 hex of a bearer that is already required to start with cm_agent_, so it can't throw.
/byo-step still awaits its insert, exactly as main's inline insert did.
(3) userId: undefined.
The bot-user path returns 401 before the branch when installations is empty, and the legacy path always has its installation. installedBy is required on AgentInstallation.
So a null userId can only come from a legacy row missing that field.
No code reads byo_telemetry. An ad hoc group-by would show such a row as its own null bucket, never merged into a real user, so it's harmless.
Can the stored hash link a row back to a token?
The _id is sha256(sha256(token)), and the token is cm_agent_ plus 32 random bytes. It can't be reversed, and neither hash authenticates, because auth hashes the bearer it is given.
Anyone who can read tokenHash (in User.agentRuntimeTokens, AgentInstallation.runtimeTokens or AgentCredential) can recompute the _id and join a row to one token record, which identifies the seat.
That reader already holds the database, and the row already names the installer in userId. So the link adds only "which seat" for someone who already has everything. No API returns these rows or the token hashes.
It doesn't matter.
Mutants: 6 of 7 killed. Killed:
the dedupe key ignored
duplicate key logged as a failure
the raw tokenHash used as the key
write errors rethrown
the legacy record dropped
the bot-user path keyless
Survivor, non-blocking: recording on every bot-user-path call instead of first use only. The legacy path has a "used before, not recorded" test, but the bot-user path has none. The key would keep the count right, but every authenticated call would pay an insert.
Four suites pass locally on Node 22, 23 tests. CI is green except CodeRabbit, which is still running at this head.

Qualify the registration guarantee.
The backend makes a best-effort seat-registered write for eligible seat tokens. Spawn credentials authenticate through the credential ledger but have no embedded token record, so they do not produce this event. If a non-duplicate insert fails after lastUsedAt is persisted, later calls do not retry it. The deterministic _id still limits successful writes to one stored row during races.

Store userId as a string in the telemetry writer.
The seat-registration path passes installedBy, which is a Mongoose ObjectId. The browser path passes req.userId, which is a string. recordByoEvent writes the raw byo_telemetry collection without coercion, so the two kinds of row keep different userId types. A query that matches userId by equality across both kinds can miss one kind. The test passes the string 'human-1', so it does not cover the ObjectId shape that the seat path produces.
Normalize userId in the writer. This keeps the string form that browser rows already use:

BYO lane review re-filed at 10f185e (Launch). The delta since 629fb50 is one test assertion: a used User-row token doesn't call recordByoEvent. Nothing in runtime or on the page changed.
The delta from 629fb50 (my PASS, review 5721912816) is one line in backend/__tests__/unit/middleware/agentRuntimeAuth.test.js: the "stays silent on every subsequent authentication" test now also asserts mockRecordByoEvent is not called on a used User-row token. No runtime file changed.
That line closes the gap I named last time. I re-ran mutant K5, which makes the bot-token path record seat-registered on every call. At 629fb50 it survived. At this head it fails the suite (1 failed, 22 passed), in exactly that test. The file passes 6/6 unmutated.
Everything else in the earlier verdict carries over unchanged: the write sits only inside the two first-use branches, it is fire-and-forget with a dedupe key so a raced double first-use writes one row, a missing installedBy writes nothing, and the double-hashed key links a row to a token only for someone who already holds the token-record hash.
The race closes on the seat-registered _id (sha256 of the token-record hash) on the unique _id index. A duplicate key (11000) is swallowed. Both auth paths use tokenHash, which is in scope.
Keyless browser rows keep Mongo ObjectIds.
The real-Mongo service test runs two concurrent first calls with one key and expects one row. A second token for the same installer gets its own row.
The docs name the read-back field at.
Delta from 629fb50: one assertion. A used User-row token doesn't call recordByoEvent. The backend jest config sets clearMocks, so call counts don't leak between tests.
