feat(byo): record the first daemon registration per person (TASK-661) - #3140
The first successful `POST /api/machines` for a user records that they registered a daemon. Two write-once records, both written only after registration succeeds:
step
store / field
`at`
`daemon-registered`
`byo_telemetry` row, `_id` = `daemon-registered:` (one row per person; a second machine hits the unique index and writes nothing)
the row's `at`
`byoDaemonRegisteredAt`
`User.onboarding.byoDaemonRegisteredAt`, write-once in the filter, never for bots
the mark's own timestamp
A failed register (limit, bad name, revoked token, removed during registration) writes neither.
Decision: server-side only
The row's step 1 says to add the step to `BYO_STEPS` in `routes/stats.ts`. I did not: `BYO_STEPS` is the browser allow-list, and the existing test `rejects seat-registered from the browser` holds the rule that only the backend writes these rows. The new step goes in the server-side `ServerByoStep` union beside `seat-registered`.
Tests
`routes/machines.test.js`: row and mark on a register; same key for a second machine; nothing on a failed register.
`services/onboardingMarks.test.js`: write-once filter, never for bots, one write per person per process, retry after a failed write, no person means no write.
Backend tsc clean. Lint: no new findings in the changed lines (the remaining ones were on origin/main).
After deploy
The 48h users-per-step count by `at` will be posted on TASK-661 once a deploy carries this change. It cannot be measured before then.
The first successful POST /api/machines for a user writes one byo_telemetry
row, daemon-registered, keyed by the user so a second machine writes nothing,
and sets the write-once onboarding mark byoDaemonRegisteredAt. A failed
register writes neither.

The machine registration route now marks the owner’s first successful BYO daemon registration and records a keyed telemetry event. The onboarding schema stores the timestamp, and tests cover write-once behavior, deduplication, retries, and registration outcomes.
Changes: BYO daemon registration

Summary
Persist the first registration mark backend/models/User.ts, backend/services/onboardingMarks.ts, backend/__tests__/unit/services/onboardingMarks.test.js
The onboarding schema and service add a first-registration timestamp for non-bot users. The service skips missing or already-marked IDs, deduplicates writes in-process, and clears the mark after write failures. Tests cover these behaviors.
Define the daemon-registration event key backend/services/byoTelemetry.ts
The server telemetry step type adds daemon-registered. daemonRegisteredKey builds a key from the stringified user ID.
Record successful machine registrations backend/routes/machines.ts, backend/__tests__/unit/routes/machines.test.js
After machine registration succeeds, the route marks the owner and records a keyed event. Tests verify successful calls, consistent keys across registrations, and no calls after registration failure.
Team-Commonly/commonly#3045: This PR uses the keyed-event contract and keying pattern established by that PR, and extends the server telemetry step type.
Merge Risk: Low · up to a8b8b
A slow telemetry write can delay the daemon token and lead to a duplicate machine if registration is retried. Send the token without waiting for telemetry, and test that the onboarding timestamp persists before merging.

Explanation
The title names the main change: the first daemon registration per person is recorded, with the ticket reference. It matches the changeset, which adds a daemon-registered telemetry row and a write-once onboarding mark that fire after a successful machine registration. The title uses the conventional feat(scope) form and is one sentence.
Full details: Description check
Explanation
The description states the purpose and the two write-once records. It explains that both records are written only after a successful registration, and that failed registrations write neither. It also covers the decision to keep the new step out of the browser BYO_STEPS allow-list, lists the tests added, and notes the post-deploy measurement plan. It matches the changed files in machines.ts, byoTelemetry.ts, onboardingMarks.ts, User.ts, and the two test files.

Send the daemon token before awaiting telemetry.

Send the daemon token before awaiting telemetry.
backend/routes/machines.ts:62 awaits recordByoEvent before the 201 response that carries daemonToken. A slow byo_telemetry insert therefore delays the only response that returns the token. The repository sets no timeout for that insert. A client that times out and retries can create a second machine, because registerMachine has no idempotency check.
Send the response first, then record the telemetry. Telemetry stays best-effort, as byoTelemetry.ts already documents, and the per-user dedupe key still keeps the row write-once.
Suggested fix
markByoDaemonRegistered(ownerUserId);
- await recordByoEvent(ownerUserId, 'daemon-registered', {}, daemonRegisteredKey(ownerUserId));
// The raw daemon credential is intentionally only ever returned here.
- return res.status(201).json({ machine, daemonToken: token });+ res.status(201).json({ machine, daemonToken: token });+ await recordByoEvent(ownerUserId, 'daemon-registered', {}, daemonRegisteredKey(ownerUserId));

Update the response flow in registerMachine so it sends the 201 response
containing machine and daemonToken before calling recordByoEvent. Keep the
telemetry call and its per-user dedupe key intact.
Test byoDaemonRegisteredAt persistence through the real User model.

Test byoDaemonRegisteredAt persistence through the real User model.
The current test mocks User.updateOne, so it cannot detect a schema change that silently drops the timestamp. Add a focused MongoMemoryServer round trip for a human user. Read the timestamp back through User, then confirm that a second mark does not replace it.

Add a focused MongoMemoryServer round-trip test using the real User model for a
human user: persist the byoDaemonRegisteredAt mark, read the timestamp back
through User, and verify that marking again preserves the original timestamp.
Keep the existing mock-based assertion unchanged.

Self-review of the full diff against origin/main (6 files):
Mark and row are written only after registerMachine succeeds; a failed register writes neither (route test).
Row keyed daemon-registered:, so a second machine hits the unique _id and writes nothing; the route test asserts the same key on two registrations.
byoDaemonRegisteredAt is write-once in the filter and never set for bots; service tests cover the filter, one write per person per process, retry after failure, and no-person.
ServerByoStep extended; the browser allow-list (BYO_STEPS) is unchanged, so the existing rejects-seat-registered-from-browser rule still holds.
Tests: routes/machines, byoTelemetry, onboardingMarks 58/58 after the merge of origin/main; backend tsc clean; CI all green, CodeRabbit threads answered, merge state CLEAN.
No new lint findings in the changed lines (remaining findings are on origin/main).
