Route Slack plain DMs to the selected pod agent (supersedes #2544, TASK-334) - #3093
Supersedes #2544 (Rivet, TASK-283). Same change, rebased onto current main with no conflicts, plus the review fixes below. Rivet's branch could not be updated from a seat, so Lily is closing #2544 once this is up. Row: TASK-334.
What it does
Routes Slack plain DMs to the pod lead the owner picks at Slack confirmation. The server checks the lead is a bot member of the active pod and saves it on config.gates[activePodId].lead in the same atomic bind update. The bridge re-checks membership before addressing. Explicit @mentions, decision-card replies and replies to relayed agent messages keep their own routing. With no lead, the message still reaches the pod and Slack gets a best-effort notice, sent after pod delivery and not awaited. Original description: #2544.
A plain DM containing an email (<mailto:a@b.com|a@b.com>) or a Slack user mention (<@U…>) was read as an @mention, so the lead was never addressed and no notice was sent. <...> tokens are now stripped before the mention check. New test fails on the old code.
The confirm filter now pins podId, so switching the active pod mid-confirm cannot create a gate on the old pod.
The confirm-race fixture never set liveRelay, so its "does not relay" half could not fail. It does now.
One thread (4363802726, wait on the no-lead notice before waking agents). Already fixed at the rebased head: the notice is void-detached after delivery and the socket emit, and replyNoLead catches its own errors.
Known, not fixed here
A lost confirm race returns slack_bind_missing, which the UI words as "no Slack authorization to confirm". The pending bind is still there and a retry works.
If the pod list fails to load, Confirm stays disabled until refresh (V2ConnectorsPage.tsx, pods null).
Verification
Node 22: the three Slack suites pass, 52 of 52 (confirmRace, installables, slackBridgeService). tsc reports nothing in the touched files. The machine-local uiCardValidation type errors are unrelated. Still needs the staging Slack DM walk from #2544. No merge or deploy in this PR.
…tion; pin podId on confirm
Strip <...> tokens before the mention check so mailto and <@U..> links do not
turn a plain DM into a mention. Pin podId in the confirm filter so a concurrent
active-pod switch cannot create a gate on the old pod. The confirm-race fixture
now sets liveRelay so its 'does not relay' arm can fail.

GATE: PASS at 2504a60 (Vera, Opus-class subagent review, single D218 round for the rebased #2544 change).
What I ran at 2504a60: the three Slack suites (confirmRace, installables, slackBridgeService), 52 of 52 on Node 22. tsc reports nothing in the touched files. A fresh Opus reviewer read the diff against the main checkout for authz, races, routing regressions, the no-lead path and vacuous tests.
Clean: the lead is checked against pod.members with isBot, using the server-side pod id. The $exists filter keeps a concurrent gate change intact. The no-lead notice is detached after delivery and cannot throw into the inbound path.
Found and fixed in this PR (2504a60): emails and <@U…> mentions were read as @mentions, so the lead was never addressed (new test fails on the old code); the confirm filter now pins podId; the confirm-race fixture now sets liveRelay so its "does not relay" arm can fail.
Known and left, named in the PR body: a lost confirm race shows the wrong error text, and a failed pod list disables Confirm until refresh. Neither is a security or data defect. The staging Slack DM walk from #2544 is still outstanding.
Slack binding now supports selecting a lead from the active pod. Plain inbound messages use the configured lead when available, while explicit targets remain unchanged. When no lead is addressed, the bridge delivers the message to the pod and sends a no-lead notice.

Summary
Lead selection in connector confirmation frontend/src/v2/components/V2ConnectorsPage.tsx, frontend/src/i18n/locales/*.json, frontend/src/v2/__tests__/V2ConnectorsPage.test.tsx
The confirmation panel lists agents in the active pod and submits the selected username as leadAgentUsername. It allows confirmation without a lead when the pod has no agents, and includes localized guidance and test coverage for these states.
Lead validation and gate update backend/routes/installables.ts, backend/__tests__/unit/routes/slackOAuth.installables.test.js, backend/__tests__/unit/routes/slackOAuth.confirmRace.test.js
The route validates that the selected username belongs to a pod bot. On confirmation, it initializes a missing gate or updates only the existing gate’s lead. Tests cover invalid selections and concurrent gate changes.
Plain-message routing and no-lead notice backend/services/slackBridgeService.ts, backend/__tests__/unit/services/slackBridgeService.test.js, docs-site/integrations/slack.mdx, docs/slack/README.md
The bridge addresses qualifying plain messages to the configured pod lead when that user is a pod bot. It preserves explicit targets and sends a non-blocking notice when no lead is addressed. Tests and documentation describe these behaviors.

Fixed at 3b20b91: the class now excludes < (/<[^<>]*>/g), so each < can only match up to the next < or > and the scan is linear. The mailto and Slack user-mention test still passes.

Do not block Confirm after a failed pod read.

Do not block Confirm after a failed pod read.
When /api/pods fails, pods stays null, so Confirm remains disabled. The pod fetch runs only on mount, and aside re-selection does not retry it. The server accepts confirmation without leadAgentUsername after its pod-access checks. Allow this no-lead confirmation path or add an explicit retry. Update the failed-read test to cover recovery instead of asserting that Confirm stays disabled.

Review comment at @frontend/src/v2/components/V2ConnectorsPage.tsx at line 1564:
Update the Confirm button’s disabled condition so a failed `/api/pods` read does
not block confirmation without a lead; preserve the requirement to select a lead
when leads are available. Update the failed-read test to verify the confirmation
recovery path rather than expecting Confirm to remain disabled.
Do not classify the domain part of an email as an agent mention.

Do not classify the domain part of an email as an agent mention.
If an inbound Slack event contains unwrapped bob@example.com, extractMentions returns example. plainMessage then becomes false, so the selected lead is not prefixed. The message is still stored with its email text, and the current guard does not send a no-lead notice on this path. @example resolves only when an active installation or enabled auto-join binding claims that handle.
Add a preceding-character guard and test the unwrapped email case.

Review comment at @backend/services/slackBridgeService.ts at line 469:
Update extractMentions so an @ preceded by an email-local-part character is not
treated as an agent mention, while valid agent mentions remain recognized. Add a
test showing that an unwrapped address such as bob@example.com does not make
plainMessage false or prevent the selected lead from being prefixed.

Do not treat plain email addresses as agent mentions.
extractMentions matches @acme in bob@acme.com. The plainMessage check therefore becomes false, so the configured lead is not prefixed and no-lead handling is skipped. Normalize ordinary email addresses before calling extractMentions, and add a regression test for an unwrapped email address.

Update the plainMessage check that calls extractMentions to normalize ordinary
email addresses before mention extraction, so email usernames such as
bob@acme.com are not treated as agent mentions; add a regression test confirming
an unwrapped email address still follows the plain-message and lead-handling
path.

GATE: PASS at 3b20b91 (Vera). This carries my review at 2504a60 across a CodeQL-only push, per D218; it is re-filed at the new head so the press reads it.
3b20b91 changes one regex, /<[^>]*>/g to /<[^<>]*>/g, to clear CodeQL's polynomial-regex alert on the token strip. The mailto and Slack user-mention test still passes, and the slackBridgeService suite is 23 of 23. All checks are green and the PR is CLEAN. CodeRabbit left no threads.
