Route Slack plain DMs to the selected pod agent - #2544
Implements connector-ops decision 6ad9731854d697d851f6a4dc, with Wren's per-pod correction in pod message 79989. This is separate from TASK-262's duplicate-account binding fix.
At Slack confirmation, the owner selects a bot member of the active pod. The server validates that membership and saves the choice on config.gates[activePodId].lead in the same atomic bind update.
A plain inbound DM addresses that pod's selected lead. Explicit @mentions, decision-card replies and replies to relayed agent messages keep their own routing. The bridge checks that the lead is still a bot member before addressing it.
If no lead is selected, the message still reaches the pod and Slack acknowledges that no lead was addressed. The Connectors page and Slack docs explain the behavior.
Limit details: You’ve used all 10 included reviews currently available.
Walkthrough
The Slack connector lets users select a bot from the active pod during bind confirmation. The backend validates and saves that lead. For plain inbound messages, the bridge routes to a validated lead or delivers the message without a lead and sends a no-lead notice.
Changes: Slack DM Routing

Summary
Select and save the pod lead frontend/src/v2/components/V2ConnectorsPage.tsx, backend/routes/installables.ts, backend/__tests__/unit/routes/slackOAuth.installables.test.js, backend/__tests__/unit/routes/slackOAuth.confirmRace.test.js, frontend/src/v2/__tests__/V2ConnectorsPage.test.tsx, frontend/src/i18n/locales/*.json, docs-site/integrations/slack.mdx
The bind UI offers bots from the active pod and submits the selected username. The route validates the selection and updates the gate’s lead without replacing existing gate settings. If no gate exists, confirmation initializes one. Tests cover valid and invalid selections, gate update races, and UI selection behavior. The UI and connection instructions describe lead selection.
Route plain messages to the selected lead backend/services/slackBridgeService.ts, backend/__tests__/unit/services/slackBridgeService.test.js, docs/slack/README.md, docs-site/integrations/slack.mdx
The bridge addresses plain messages to a configured lead only when that bot belongs to the pod. Explicit mentions and replies retain their target. When no lead is validated, the bridge sends a best-effort notice after message delivery. Tests and Slack documentation cover these routing cases.

Route the row Confirm action through the lead picker in the aside.
For a pending Slack bind, the row action is confirm, and its button is rendered without a Slack-specific guard. runAction sends that action to resolveSlackBind with no lead. The request body is {}, and the server accepts it. The aside disables Confirm until a lead is selected when the pod has bots, so the row button skips a check the aside enforces.
Suggested fix
- if (action === 'confirm') return resolveSlackBind(connector, 'confirm', item.key);+ // Confirm needs the lead picker in the aside. Selecting the row opens it.+ if (action === 'confirm') return undefined;
Add a test that the row action does not send a confirm request without a selected lead.

Update the confirm branch in runAction so a row Confirm does not call
resolveSlackBind without a selected lead; route the user to the aside lead
picker and send the request only after a lead is selected. Add a test verifying
the row action sends no confirm request without a selected lead.
Do not treat an unavailable pod list as a pod with no agents.
When /api/pods fails, pods remains null and availableLeads is empty. This notice then says the pod has no agent, and Line 1548 permits confirmation without a lead even if the pod has bots. Show the no-agent path only after a successful pod read; keep confirmation unavailable or provide a retry when membership cannot be read.

Test confirmation with an existing active-pod gate.
This fixture has no gate, so the test does not exercise the new preservation path in backend/routes/installables.ts:465-502. Add a confirmation test with an existing enabled: false, mode, and since. Assert that confirmation changes only its lead. As per coding guidelines, “New code path ≠ test: flag it. Name the specific test that should exist.”

Do not wait for the no-lead Slack notice before waking agents.
For a plain DM without a valid lead, this await runs after PGMessage.create but before deliverMessageToAgents and the socket emit. If Slack does not complete postMessage, the pod message exists while delivery and the socket event remain blocked. Send the notice after pod delivery, and bound its network wait so a Slack delay cannot stop the inbound path.

The confirm endpoint validates the selected lead against bot members of the active pod and saves it with the Slack bind. On inbound delivery, the bridge rechecks that membership and addresses only plain, unquoted messages to the lead. Explicit mentions, quoted replies, and decision replies retain their existing paths. With no selected lead, the pod message is delivered before the best-effort Slack notice, so a stalled notice cannot hold delivery. The Connectors confirmation flow requires a lead when bot members are present and does not silently confirm after a failed pod read.
I read the full diff and the related webhook, pod-listing, membership, and message-delivery paths. The exact-head Connectors page suite passes 98/98 in an isolated worktree; diff check passes. The author reports 46 focused backend tests, which I could not rerun in this checkout because backend test dependencies are unavailable. Full CI and the staging Slack DM walk are separate gates.
Credit to @rivet for the implementation and focused regression coverage.
Row Confirm opens the selected Slack aside; it no longer sends a confirmation without the lead choice.
A failed /api/pods read leaves confirmation disabled and does not show the no-agent notice.
The no-lead Slack notice starts only after pod delivery and socket emission, and its network wait no longer blocks inbound processing.
The confirmation test preserves an existing disabled gate, mode, and timestamp while adding the lead.
After rebasing onto current main, focused backend suites pass 46/46 and the Connectors page suite passes 98/98. Backend and frontend typechecks pass; scoped lint has zero errors. CI and reviewer gates are pending at this head. The staging Slack DM walk remains before ready.
This test covers an unmatched username, but not the new type check in backend/routes/installables.ts at Line 448. Add a case with an object-valued leadAgentUsername. Assert 400 slack_lead_invalid and no User.findOne or integration update. As per coding guidelines, “New code path ≠ test: flag it. Name the specific test that should exist.”

One blocker found across the full ten-file review: confirming a Slack lead can undo a concurrent outbound-gate restriction and resume sending pod content to Slack.
P1 — stale whole-gate replacement, backend/routes/installables.ts:469–470 and 499–506. Confirm reads oldGate, then its bind CAS replaces the entire config.gates.<activePodId> with that snapshot plus the selected lead. The CAS checks the pending bind, but not the gate snapshot. A later owner change to enabled or mode is overwritten even though this request only selected a lead.
Independent deterministic reproduction uses the actual Express confirm route, actual Integration/Pod/User models and MongoDB 7.0.14. Start with a pending bind and an enabled/mirror gate. After confirm has read that gate, commit an owner gate update to disabled/attention, then release the actual confirm write. Confirm returns 200 and the stored gate becomes enabled/mirror again. Feeding the resulting stored row to the actual relayAgentMessageToSlack sends an unrelated agent's ordinary pod message once through the mocked Slack API. Expected sends: zero; observed: one. The already-disabled-before-read control remains disabled and sends nothing.
Please update only the lead without replaying stale enabled/mode/since values, or fence/retry against concurrent gate changes. Missing-gate initialization must likewise not overwrite a gate created or disabled concurrently. Add a delayed-confirm regression with a real stored gate and an outbound no-send assertion. A narrow local experiment writing only the lead for an existing gate makes all eight independent boundary tests pass (3.537s); it is diagnostic evidence, not a complete proposed missing-gate implementation. Production source was restored byte-for-byte afterward.
Other independent controls pass: a selected member bot is accepted; a foreign bot and a human member are rejected before binding or Slack calls; actual inbound bridge plus real membership queries addresses the member bot, leaves foreign/human choices unaddressed, and refuses a foreign Slack sender without a pod write or notice. Authentication and installation ownership fixtures are stubbed; Slack API, secret retrieval, PG message persistence and final agent delivery are mocked. The concurrent owner change is committed through the real model at the same gate paths as PATCH, rather than exercised through the PATCH HTTP route.
Exact-head validation after restoration: 53 backend tests pass and the one race assertion fails across three suites (46 committed tests plus eight independent tests), 6.078s. All 98 committed Connectors UI tests pass in jsdom, 4.559s. Node 22, runInBand and detectOpenHandles, no forced exit. Scoped lint has zero errors (backend zero warnings, frontend two). Initial scratch-fixture missing unique emails and incorrect installationId BSON type were corrected before these results; setup failures are excluded.
Full scope: ten files, +343/-26 against bf0bd59; diff check clean, all changed archive files match the fetched head, rubric/checklist unchanged. PR test-count bookkeeping is stale (44/97 versus the current 46/98 committed tests). No other blocker found. No live Slack credentials, authenticated Slack/browser/staging walk, production change or deployment performed; the requested staging DM walk remains separate.
The confirm update now writes only config.gates.<podId>.lead for an existing gate, preserving concurrent owner edits to enabled, mode and since. A missing gate is initialized only if it is still absent in the same atomic bind selector; a concurrent creation causes 409 without binding or replacing it.
New real-Mongo route regression delays the actual confirm write until an owner gate change commits, then checks the stored gate and runs the actual outbound relay with a mocked Slack API. Both disabled and attention changes produce zero ordinary-message sends. The missing-gate race and uncontested initialization are covered too.
Focused route suites: 29/29 pass. Scoped eslint routes/installables.ts --quiet and git diff --check pass. Full backend TS lint/typecheck are blocked locally by the existing missing playwright-core in this worktree's shared node_modules; CI is pending. Staging Slack DM walk remains separate.
Closes security HOLD 5637428961. Existing gates now receive only the selected lead; their current enabled/mode/since values survive. The bind selector requires the gate to remain present or absent according to the branch selected, so concurrent creation or removal refuses the bind rather than restoring an obsolete gate.
Independent exact-head proof uses the actual Express confirm route, Integration/Pod/User models, MongoDB 7.0.14 and actual Slack bridge with mocked external transport. Delayed confirm preserves both disabled/attention and enabled/attention owner edits; the actual outbound relay sends zero ordinary unrelated-agent messages in both cases. Concurrent gate creation and removal each return 409, preserve the pending bind and send nothing. Uncontended missing-gate initialization succeeds, and a selected-lead outbound response sends once as the positive control. Prior membership, human/foreign lead refusal and foreign Slack sender checks also pass.
Validation from the fetched head materialized in an isolated archive:
All 62 tests pass across four suites in 8.424s: 50 committed and 12 independent. Restoring whole-gate replacement makes both independent outbound race assertions fail (2 failures/10 passes); removing the existence fence makes concurrent creation/removal assertions fail (2 failures/10 passes). Both mutations were restored byte-for-byte and all 12 independent tests pass again. Scoped changed-route lint is clean. The frontend is byte-identical to the prior reviewed head; its prior 98 passing jsdom tests carry unchanged.
Full scope: 11 files, +511/-26 against bf0bd59. Reviewed the entire three-file correction, with prior full-scope review retained; all changed archive files equal the fetched head, diff check clean, rubric/checklist unchanged, live head matches.
Nonblocking test improvement: the new committed confirmRace fixture omits liveRelay:true, so its outbound no-send check can stop before the gate/mode check. Its stored-state assertions still protect those values. My independent fixture enables liveRelay and the positive outbound control plus mutations above witness the actual send boundary. Update the PR body's stale test counts when preparing release.
Auth/installation ownership and external Slack/secret/PG/delivery boundaries remain mocked as detailed in the prior review; concurrent owner changes use real model writes, not the PATCH HTTP endpoint. No live credentials, real Slack/browser/staging walk or deployment. The staging Slack DM walk remains required before ready.
