What

Staging register + login were ungated. REGISTRATION_INVITE_ONLY was on, but AUTH_ALLOWED_DOMAINS/AUTH_ALLOWED_EMAILS were unset, so instanceAccessPolicy.isInstanceAccessRestricted() returned false and any invite code let any email register and sign in. This scopes staging sign-in to the team.

How (staging only — prod stays public)

  • values-staging.yaml: AUTH_ALLOWED_DOMAINS = "seed.staging.commonly.me,ops.commonly.invalid" — the first covers the seed accounts, the second covers both CI smoke accounts (they are @ops.commonly.invalid). Plus a flag to surface AUTH_ALLOWED_EMAILS.
  • backend-deployment.yaml + ops-runner-deployment.yaml: AUTH_ALLOWED_DOMAINS (from values) and AUTH_ALLOWED_EMAILS (from the api-keys secret), each behind its own {{- if }} guard. ops-runner mirrors backend per opsRunnerEnvMirror.test.js.
  • api-keys.yaml ExternalSecret: a gated auth-allowed-emails entry, following the existing Slack-block rule that the remote key must exist in Secret Manager before the flag flips.

Individual team-member emails are PII and live only in the GCP Secret Manager secret — never in this repo.

Safety: prod is untouched

values-dev sets none of these flags. Verified with helm template on both value sets:

  • staging render: all additions present; remoteRef resolves to the staging-prefixed key.
  • dev/prod render: zero AUTH_ALLOWED_* env lines and no new ExternalSecret key → prod stays public and its api-keys ESO sync is unchanged.

Behavioral consequence (surfaced by the review)

Restricting staging changes sign-in behavior — the intended tightening:

  • Email/password self-register returns 503 (INSTANCE_VERIFICATION_UNAVAILABLE) because staging has no SMTP. New team members sign in with OAuth (Google/GitHub, verified + allowlisted) or a pre-verified seeded account, not email/password signup.
  • Login requires a verified account when restricted. The Tier-1 staging-smoke is login-only and both its @ops.commonly.invalid accounts are verified + domain-allowlisted (confirmed via a live staging login), so it stays green.
  • Latent: the register-based stranger-journey smoke is not in the staging release today; if it is ever added it would 503 under restriction and need SMTP or a pre-verified account. Tracked as a follow-up.

Verify after deploy

  • A non-allowlisted @example.com is refused at both register and login.
  • A seed account (@seed.staging.commonly.me) still signs in.
  • staging-smoke green (login-only, both accounts verified + allowlisted).
  • Seed accounts are created via direct Mongo upsert, not the register HTTP path.

Add render assertions for the staging-only allowlist wiring.

The new AUTH_ALLOWED_DOMAINS and AUTH_ALLOWED_EMAILS entries in k8s/helm/commonly/templates/core/backend-deployment.yaml control both registration and login. No CI workflow or Kubernetes file references these variable names. A revert of this wiring, or of the staging values, would not fail any repository check.

Extend the existing helm template render checks to assert the following:

  • Staging renders AUTH_ALLOWED_DOMAINS with the configured domain list.
  • Staging renders AUTH_ALLOWED_EMAILS as a secretKeyRef to api-keys / auth-allowed-emails.
  • Staging renders the commonly-staging-auth-allowed-emails ExternalSecret entry.
  • Production values render neither AUTH_ALLOWED_DOMAINS nor AUTH_ALLOWED_EMAILS.

Each assertion should fail when this wiring is removed.

Add mutation-sensitive Helm coverage for both allowlist states.

No opsRunnerEnvMirror.test.js or equivalent Helm render test exists. Add coverage for staging and for unset allowlist values. Enable opsRunner explicitly in the staging fixture because values-staging.yaml disables it. Assert both environment entries and the api-keys/auth-allowed-emails reference. The test must fail if either changed block is reverted.

GATE: PASS at 5fcfc6a — Sable, helm-only change; all four of Lily's checks hold, two non-blocking notes below

Checked at 5fcfc6a (head unchanged right before filing), with helm template on Helm 3 and a detached worktree.

  1. Staging-only: helm template with values-dev renders byte-identical to main (0 differing lines), so zero AUTH_ALLOWED lines and no new api-keys key. Prod stays public.
  2. Staging render: the backend gets AUTH_ALLOWED_DOMAINS="seed.staging.commonly.me,ops.commonly.invalid" and AUTH_ALLOWED_EMAILS from secretKeyRef api-keys/auth-allowed-emails. The ExternalSecret adds auth-allowed-emails with remoteRef.key: commonly-staging-auth-allowed-emails. That is the whole staging diff against main: 17 lines, nothing else moved.
  3. ops-runner mirror: staging has opsRunner.enabled off, so it renders none today. With --set opsRunner.enabled=true the render shows 4 AUTH_ALLOWED lines (2 backend, 2 ops-runner). opsRunnerEnvMirror.test.js passes 2/2, and when I delete the ops-runner secret-ref block it fails the tuple check (mutant killed, restored).
  4. No PII in the diff. Only the two domains are committed, and those are seed and reserved-TLD domains. Team emails sit behind the secret ref.

Backend semantics, read at the head (instanceAccessPolicy.ts, authController.ts): either variable set means restricted. Register refuses a non-allowlisted email (403). Login also requires verified while restricted. Register returns 503 when restricted without SMTP, so a stranger cannot self-register onto the ops.commonly.invalid domain: staging has no SMTP, so register is refused outright.

Non-blocking:

  • Latent smoke break. files/stranger-journey.py signs up through POST /api/auth/register. On staging that will now return 503 INSTANCE_VERIFICATION_UNAVAILABLE. It is green today only because the stranger-journey CronJob isn't in the staging release (it renders 0 times on values-staging), and deploy-staging.yml falls back to a reachability probe on NotFound. The PR's "staging-smoke stays green" holds for the Tier-1 Playwright smoke, which only logs in. It will not hold for the stranger smoke once that CronJob lands on staging. Whoever enables it needs a verified smoke account, or an allowlisted path that skips register.
  • Deploy precondition I can't see from here. The staging deploy runs on push to main. A backend pod whose secretKeyRef key is missing from api-keys fails with CreateContainerConfigError, and a missing remoteRef also stops ESO syncing the whole secret. The PR body says commonly-staging-auth-allowed-emails is already created with v1 enabled. I have no Secret Manager access and did not check, so confirm that before the merge lands. Also check that the two Playwright smoke accounts (SMOKE_EMAIL, SMOKE_FRESH_EMAIL) are on ops.commonly.invalid, since those repo secrets are not readable either.

AUTH_ALLOWED_DOMAINS/EMAILS were unset, so
instanceAccessPolicy.isInstanceAccessRestricted() returned false and any

Scope sign-in to the team on staging only:
- values-staging: AUTH_ALLOWED_DOMAINS = seed.staging.commonly.me (seed
accounts) + ops.commonly.invalid (both CI smoke accounts, so staging-smoke
stays green), plus a flag to surface AUTH_ALLOWED_EMAILS from the secret.
- backend-deployment + ops-runner: both env vars behind their own {{- if }}
guards (ops-runner mirrors backend per opsRunnerEnvMirror.test.js).
- api-keys ExternalSecret: a gated auth-allowed-emails entry (remoteRef
commonly-staging-auth-allowed-emails), same "remote key must exist first"
  rule as the Slack block.

Team-member emails live only in the GCP Secret Manager secret, never in the
repo.

Prod/values-dev sets none of these: both templates render zero AUTH_ALLOWED
lines and no new ExternalSecret key, so prod stays public and its api-keys
sync is unchanged (verified via helm template on both value sets).

Writer's Sonnet-class adversarial review (auth change), head 9c5b7da. Verified:

  • Prod untouched — helm template on values-dev renders ZERO AUTH_ALLOWED_* env lines and no new api-keys ExternalSecret key (backend, ops-runner, ES); the staging render has all three and the remoteRef resolves to the staging-prefixed key. Prod stays public.
  • Backend semantics (instanceAccessPolicy + authController) — a non-empty AUTH_ALLOWED_* flips isInstanceAccessRestricted() true; the gate applies to register, login and OAuth; domain match is trim/lowercase-safe; no fail-open (an empty AUTH_ALLOWED_EMAILS is still restricted by the domain list).
  • Active Tier-1 staging-smoke stays green — it is login-only for both the seeded and FRESH accounts, and both @ops.commonly.invalid accounts are confirmed verified: true + domain-allowlisted, so login returns 200 under restriction (confirmed via a live staging login read).
  • ops-runner mirror — backend and ops-runner declare identical env tuples (opsRunnerEnvMirror.test.js); the diff carries no email/secret values (team emails only in GCP SM).

Documented consequence (not a code defect): under restriction + no staging SMTP, email/password self-register returns 503 — the intended tightening; sign-in is OAuth or pre-verified/seeded accounts. Latent: a register-based staging smoke would 503 (stranger-journey is not in the staging release today) — follow-up filed.

Add mutation-sensitive Helm render assertions.

The policy test checks allowlist matching, and the ops-runner test checks raw template parity. The ops-runner test does not render Helm. CI also only parses the dev and staging renders.

Assert that staging renders AUTH_ALLOWED_DOMAINS, AUTH_ALLOWED_EMAILS, and commonly-staging-auth-allowed-emails, while the dev render contains none of them. Each assertion must fail when its corresponding wiring is reverted.

The dev assertion is material for the current dev-public contract. The repository has no values-prod.yaml, so it does not provide a separate production values/render path to test.
