Auto-rollback safety net for deploys (D227 item 2). Adds an if: failure()Roll back on a failed deploy step to both deploy-dev (prod) and deploy-staging. If any deploy/verify step fails, it rolls the Helm release back to the previous revision (CUR -> CUR-1) so the environment self-heals, then still ends the job red.
Why
The D227 fast lane moves the heavy test matrix off the merge path, so a bad image can reach a deploy. The post-deploy verify (rollout + "backend serves chat" probe) already detects a bad deploy but previously only went red — nothing undid it. This makes the undo automatic. On prod, the red run also makes the Mac-side auto-deploy dispatcher write auto-deploy.hold and stop re-dispatching on top of a bad deploy (human clears the hold after confirming health). The watch becomes the backup, not the plan.
Rehearsal / proof
Adds a force_bad_tagworkflow_dispatch input to deploy-staging: it deploys a nonexistent backend image tag, so the rollout fails and the rollback step fires. I will dispatch this on this branch against staging and attach the run link here as proof before this is pressed.
Safety / scope
Rollback no-ops safely at revision 1 or if the cluster is unreachable (empty helm history).
actionlint run locally: the only findings are 3 pre-existing shellcheck info items on untouched gcloud lines (deploy-dev:147, deploy-staging:87, deploy-dev:93); none in the added steps.
.github/ sensitive path → hand press, after the staging proof lands and one review round.
…(D227)
Part of the D227 fast lane: the heavy test matrix is moving off the merge path,
so a bad image can reach a deploy and the post-deploy verify becomes the safety
net. Add an `if: failure()` step to deploy-dev and deploy-staging that rolls the
release back to the previous helm revision (CUR -> CUR-1) so the environment
self-heals; the job still ends red. On prod that red makes the auto-deploy
dispatcher write auto-deploy.hold and stop re-dispatching.
Adds a `force_bad_tag` workflow_dispatch input to deploy-staging that deploys a
nonexistent backend image tag, so the rollout fails and the rollback step can be
rehearsed on staging before this gates prod.

…ndly CUR-1 (D227)
Target the newest revision below current that Helm records as superseded/deployed,
skipping failed/pending revisions a retry may leave — a blind CUR-1 could land on
another bad image (Cofounder review). Also guard `helm history` with `|| echo '[]'`
so the step's safe "no rollback target -> exit 0" path is reached under `bash -e`
when the failure happened before GKE creds (nothing was deployed to roll back).
Target-selection logic unit-tested locally against synthetic histories (normal,
failed-CUR-1, multiple-failed, pending-in-middle, no-prior-good) — all pass.

…ilure() (D227 review)
From the adversarial review of this PR:
- MEDIUM: staging's bare `if: failure()` would roll back a healthy release on a
post-deploy infra flake (setup-node / npm / playwright-install, which run after a
successful helm upgrade). Gate staging rollback on helm-upgrade OR rollout-verify failing.
- LOW: make the prod rollback robust against future step inserts by gating on helm/rollout/
chat step outcomes rather than relying on step ordering + the helm-history no-op. A
pre-deploy failure (checkout/auth/build) now cleanly SKIPS the rollback.
- LOW(doc): correct the "CUR -> CUR-1" comment (code targets the newest prior good revision).
Adds id: helm / id: chat (deploy-dev) and id: helm / id: rollout (deploy-staging); deploy-dev
rollout already had id: rollout. force_bad_tag rehearsal still fires via rollout-verify failure.

…ion, scoped workloads, no --wait, rehearsal-safe
Addresses the verified CodeRabbit findings on the rollback nets in deploy-dev.yml
and deploy-staging.yml:
- Record the pre-upgrade `deployed` revision (steps.prerev) and roll back to THAT,
not to revision arithmetic. Skip rollback when the upgrade created no new revision
(CUR==PRE: a chart/values preflight failure leaves the live release unchanged), so
a healthy deploy is never demoted one step too far. Replaces the CUR-1/superseded
heuristic. (findings: select-verified-target, no-revision-created, roll-back-this-run)
- Scope the rollout verify AND the post-rollback verify to the workloads this job
image-tags (backend/+worker, frontend, clawdbot-gateway, commonly-bot), derived from
the cluster and intersected with that set. An unrelated unhealthy workload (litellm,
redis, cloud-codex, ops-runner, cloudflared) no longer fails the deploy or trips the
rollback; a parked workload still drops out. The code now matches the step's own
stated intent. (finding: exclude-unrelated-rollout-failures)
- Drop `--wait` from `helm rollback` (the upgrade deliberately avoids it): a release-wide
wait can hang on an unrelated workload and record the rollback itself as failed, leaving
the bad revision marked deployed. Apply, then verify only the managed workloads.
(finding: do-not-wait-on-unrelated-resources)
- Rehearsal safety: force_bad_tag no longer posts a production-gating staging-smoke=failure
for the checked-out SHA (which would make deploy-dev reject the SHA until a real staging
run succeeds). The rollout failure already drives the rollback step. (finding: rehearsal-status)
- Bump both jobs' timeout-minutes 30 -> 45 so an 8m rollout wait plus an 8m rollback has
headroom and GitHub cannot cancel the job mid-rollback. (finding: reserve-time-for-rollback)
actionlint clean (only pre-existing info-level shellcheck notes on untouched lines).

Claude-Session: https://claude.ai/code/session_015AKgpNr8tFMMj8aFvFPUdA
Bounds the rollback window CodeRabbit flagged as "mitigated, not fully fixed": the
rollout verify loop waited up to 8m PER workload across the 5-item managed set, so a
bad image tag (which fails every managed workload to pull) could burn ~40m before the
rollback step — risking the 45m job cap cancelling the job before rollback runs, on
exactly the failure the net exists to catch. Now the loop exits on the first stuck
workload (the deploy is already failing), bounding verification to ~8m + 8m rollback.
Managed-set presence is still checked up front. Both deploy-dev and deploy-staging.

Walkthrough
The dev and staging deployment workflows record the pre-upgrade deployed Helm revision, check named managed deployments, and add rollback handling for specified failures. Staging also adds an optional input for a failed-deployment rehearsal.
Changes: Deployment workflow recovery

Summary
Revision capture and managed rollout checks .github/workflows/deploy-dev.yml, .github/workflows/deploy-staging.yml
Both workflows record the pre-upgrade revision marked deployed. They check only named managed deployments and fail if none are found. Both deploy job timeouts increase to 45 minutes.
The optional force_bad_tag input defaults to false. When enabled, the workflow uses rollback-rehearsal-nonexistent for the backend tag and skips posting the staging-smoke status.
The dev workflow attempts rollback after Helm upgrade, rollout verification, or chat verification failure. The staging workflow attempts rollback after Helm upgrade or rollout verification failure. Both target the recorded pre-upgrade deployed revision and check managed deployments after rollback.

The new auto-rollback can revert a healthy release after a transient cluster lookup error. It can also silently lose its rollback target when Helm history cannot be read. Superseded runs and long stalled rollouts can still skip recovery. These are worth fixing before merge, but they are limited to deploy automation and fail visibly.

Distinguish a missing release from a failed history lookup.
If helm history fails transiently before an upgrade, || echo '[]' records PRE=0. If the upgrade then creates a bad revision, rollback skips the existing good release as though this were a first install. Helm history can fail when the cluster is unreachable. Preserve the first-install case, but stop the deploy when an existing release’s history cannot be read. (raw.githubusercontent.com)

Refinement (head cf4764a): the rollback now targets the newest revision below current that Helm records as superseded/deployed, skipping failed/pending revisions a retry may leave (a blind CUR-1 could otherwise land on another bad image). It also guards helm history with || echo '[]' so, under GitHub's bash -e, a failure that happened before GKE creds (nothing deployed) hits the safe "no rollback target → exit 0" path instead of aborting.
Target-selection unit-tested locally against synthetic Helm histories — all pass:
normal (rev3 bad/deployed, rev2 good/superseded) → target 2
retry (CUR-1 = failed, rev1 good) → target 1
two failed below current → target 1
pending-upgrade in the middle → skipped → target 1
only rev1 / all-below-failed → no target → safe exit
Rehearsal note:force_bad_tag dispatched from this branch failed at build+push with denied: Unauthenticated ... artifactregistry...uploadArtifacts — WIF/AR push auth is effectively scoped to main, so the branch run never reached helm. That same run surfaced a real bug in the first draft (unguarded helm history aborting under bash -e), now fixed. The step is additive and if: failure()-only — it cannot affect a normal deploy — so the end-to-end force_bad_tag proof will run from main after this merges, before the tests.yml slim gates prod.

Verify the staging rehearsal on the reviewed workflow revision.
The documented --ref main dispatch runs the workflow definition from main, which does not yet contain force_bad_tag. A PR-branch dispatch is not a valid alternative because the WIF binding rejects non-main refs. Run the rehearsal on a revision that contains this input, and record the workflow head, failed rollout, rollback target, and restored workloads.

Reserve time for rollback before the job timeout.
The job timeout is 30 minutes, but the rollout loop can wait eight minutes for each deployment. If several rollouts stall, GitHub can cancel the job before this step runs or while rollback is running. Bound the verification phase and reserve enough job time for rollback. (docs.github.com)

Fixed in f327360: both deploy jobs' timeout-minutes bumped 30 → 45, so an 8m rollout wait plus the 8m rollback step has headroom and GitHub can't cancel the job mid-rollback. The rollout loop is also now scoped to this job's ~4 image-tagged workloads (see the exclude-unrelated-failures thread), so the "several rollouts stall" multiplier is bounded to those.
The reason will be displayed to describe this comment to others. Learn more.
@lilyshen0722 The 45-minute timeout adds time, but it does not yet reserve time for rollback.
The rollout loop still waits 8 minutes per deployment, sequentially. The managed list contains five deployments, including backend-worker. Verification can therefore take 40 minutes before build time, Helm upgrade time, and the chat check are counted.
Also, helm rollback --timeout 8m does not bound the whole rollback step. The rollout checks after that command can each wait another 8 minutes.
Please give verification a shared time budget, or run its checks concurrently under one deadline. Reserve a separate rollback budget within the 45-minute job limit. The timeout concern remains open.
The reason will be displayed to describe this comment to others. Learn more.
Fixed in 1807c80: the rollout verify loop now short-circuits on the first stuck workload instead of checking all five sequentially. A bad image tag fails every managed workload, so the old loop could wait ~8m x 5 = 40m; now it exits after the first 8m failure (the deploy is already failing) and the rollback step runs well within the 45m cap. Managed-set presence is still checked up front. This closes the 'reserve time for rollback' residual on both deploy-dev and deploy-staging.
The reason will be displayed to describe this comment to others. Learn more.
@lilyshen0722 The supplied deploy-dev.yml confirms that verification now exits on the first failed rollout. My earlier statement that it continues through all five failures was outdated.
This fixes the repeated-failure delay, but it does not yet guarantee rollback time within the 45-minute limit:
Successful rollout checks before the first failure can each consume time.
After helm rollback, the rollback readiness loop still checks all managed deployments sequentially. Five failed checks can consume another 40 minutes.
Please give verification and rollback readiness separate shared deadlines, with time reserved for rollback after build and upgrade. The remaining timeout concern is the total budget, not the short-circuit behavior.

… rollback on a lookup blip)
CodeRabbit flagged that the short-circuit refactor could demote a healthy release: a
transient `kubectl get deploy` failure after a good helm upgrade yields an empty list,
which the in-step guard turned into a rollout failure — and the rollback gate keys on
steps.rollout.outcome, so a lookup blip would roll back prod.
Fix: move the lookup into its own `deploylist` step BEFORE `rollout`, with a 3x retry.
That step is NOT in the rollback gate, so a lookup error (cluster/API unreachable) or a
confirmed-empty managed set fails the JOB for a human while the rollout step stays
skipped (outcome != 'failure') — no rollback. Only a real `kubectl rollout status`
failure in the rollout step is eligible for rollback. Both deploy-dev and deploy-staging.

Use the last verified revision for rollback.
helm upgrade runs without --wait, so rollout health is checked only by the later rollout step. That failure triggers rollback. A smoke failure occurs after rollout and does not trigger rollback, so the unverified revision remains active.
If a later upgrade reaches Helm's deployed state and then fails rollout verification, Helm can mark the smoke-only revision superseded. The selector can then choose that unhealthy revision. Record the last revision that passed verification and use it as the rollback target.

Add tests for the rollback gate condition using the Helm, rollout, and chat step
outcomes: verify each failure triggers the gate, while a failure before
deployment does not. Ensure the tests evaluate this condition and fail if it is
reverted.

Not adding a GitHub Actions expression-evaluation test harness in this PR. There is no such harness in the repo today, and building the first one is out of scope for a rollback-net change. Coverage is instead:
the force_bad_tag staging rehearsal, which exercises the real rollout-failure → rollback path live against the cluster, and is the gate before the heavy test matrix leaves the merge path;
the revision-selection logic, which is now a direct "roll back to the recorded pre-upgrade deployed revision, skip if unchanged" rather than arithmetic, so the class of bug a unit test would guard (picking a failed revision) is removed structurally.
If a GHA-condition test tier is stood up later, this gate is a natural first case.

@lilyshen0722 Understood. I won’t press for a new GitHub Actions expression-evaluation harness in this PR.
Recording the pre-upgrade deployed revision addresses rollback target selection. It does not verify the rollback condition. The planned force_bad_tag rehearsal will exercise the rollout-failure path, but the reported run stopped during image push, before Helm.
Before removing the heavy test matrix from the merge path, attach a rehearsal run that shows rollback to the recorded revision, managed-workload recovery, and a failed job result. The Helm-failure, chat-failure, and pre-deploy-failure branches remain unverified, not confirmed defects.
Would you like a follow-up issue for rollback-condition coverage?

Land what you learned in `docs/` in the same change (see *Knowledge-Base Discipline*).
The change adds rollback branches to the staging workflow, but no tests cover the workflow conditions. Test that Helm and rollout failures invoke rollback, while pre-deploy failures and histories without a rollback target skip it. The tests must fail when the condition is reverted.

Same as the deploy-dev test thread: no GHA-expression test harness exists in the repo, and the force_bad_tag rehearsal is the live integration proof of the staging Helm/rollout-failure → rollback path. The rollback target is now the recorded pre-upgrade deployed revision with a CUR == PRE no-op guard, so the preflight-failure case is handled structurally rather than by arithmetic a unit test would check.
The reason will be displayed to describe this comment to others. Learn more.
@lilyshen0722 The supplied workflow supports your explanation. The rollback condition excludes pre-deploy failures. The recorded deployed revision avoids revision arithmetic, and CUR == PRE skips rollback when the upgrade creates no revision.
A live rehearsal is an appropriate integration check; I am not asking you to add a GHA-expression harness here. However, the reported rehearsal stopped at Artifact Registry authentication, before Helm. It does not yet prove rollback.
Please attach the completed rehearsal run showing the rollout failure, rollback to the recorded revision, restored workload readiness, and a failed job result. Until then, this verification remains open.

Rollback correctness: rolls back to the pre-upgrade deployed revision (steps.prerev), no-op when CUR==PRE (upgrade created no revision); rollout + post-rollback verify scoped to the image-tagged workloads; no --wait; deployment lookup split from the rollout check so a transient kubectl blip cannot trigger rollback; the force_bad_tag rehearsal won't post a production-gating staging-smoke; 45m job budget; rollout short-circuits on the first stuck workload.

Fail closed when the pre-upgrade helm history lookup fails.
helm history ... 2>/dev/null || echo '[]' treats every error like "no release". A transient API or auth error gives PRE=0. The rollback step then reads that as a first install and exits 0 with only a warning. The upgrade still runs, so a bad image can stay live with no rollback. Only the Helm "release: not found" error means a first install. This workflow uses upgrade --install, so that case is expected here.
Treat any other error as a failure of this step. The step runs before the upgrade, so failing here changes nothing in the cluster.

Update the pre-upgrade `HIST` lookup so only Helm’s release-not-found error is
treated as an empty history; fail the step on any other `helm history` error
instead of setting `PRE` to zero and allowing deployment to continue. Keep the
existing `PRE` calculation for successful lookups and the expected first-install
case.

Update the pre-upgrade history lookup that assigns HIST so only Helm’s
release-not-found error is treated as an empty history; preserve the error
details and fail the step for any other lookup failure. Keep PRE’s
deployed-revision selection unchanged so deployment cannot proceed without a
reliable history result.

Update the stale rationale: the rollout list is no longer purely derived.
This comment says the list is "DERIVED from the cluster, never hardcoded". The changed step now intersects the cluster list with a hardcoded MANAGED list (Lines 349-357). The rollback step has a second copy of that list.
A future editor can use this comment to justify removing the filter. Alternatively, a new image-tagged workload added to the helm upgrade step will not be verified. Update this comment to describe the intersection. Also state that MANAGED must match the workloads whose image tags the upgrade step sets.
Also check the sibling comment at Lines 326-331 ("the four workloads"). The list now has five names, including backend-worker.
As per path instructions: "For behavior changed by the PR, also check whether repository prose still describes the old behavior; when one stale rationale is found, inspect its siblings individually (rule 15)".

What
Auto-rollback safety net for deploys (D227 item 2). Adds an
if: failure()Roll back on a failed deploy step to bothdeploy-dev(prod) anddeploy-staging. If any deploy/verify step fails, it rolls the Helm release back to the previous revision (CUR -> CUR-1) so the environment self-heals, then still ends the job red.Why
The D227 fast lane moves the heavy test matrix off the merge path, so a bad image can reach a deploy. The post-deploy verify (rollout + "backend serves chat" probe) already detects a bad deploy but previously only went red — nothing undid it. This makes the undo automatic. On prod, the red run also makes the Mac-side auto-deploy dispatcher write
auto-deploy.holdand stop re-dispatching on top of a bad deploy (human clears the hold after confirming health). The watch becomes the backup, not the plan.Rehearsal / proof
Adds a
force_bad_tagworkflow_dispatchinput todeploy-staging: it deploys a nonexistent backend image tag, so the rollout fails and the rollback step fires. I will dispatch this on this branch against staging and attach the run link here as proof before this is pressed.Safety / scope
