What

Make the deploy auto-rollback target a revision that actually passed verification, not merely "the last revision helm marked deployed".

Why

Both deploy workflows (dev → prod namespace, staging) auto-roll-back on a failed helm upgrade or a failed rollout, to prerev = the last status=deployed helm revision. With auto-deploy on every merge, a deploy cancelled mid-rollout by a newer push leaves an unverified image at status=deployed — so the rollback could restore a bad revision. This was observed live: a staging rollback landed on a bad-image revision.

Changes

  1. deploy-staging concurrency cancel-in-progress: true → false (deploy-dev already false). A deploy now always finishes its verify-or-rollback; newer pushes queue behind the in-flight deploy instead of cancelling it (a cancelled run skips the rollback step, since cancellation ≠ failure()). PR test workflows still cancel in-progress.
  2. A record step writes the current helm revision into a namespace ConfigMap deploy-verified-revision, gated if: success() so it runs only after the rollout gate passed (dev: also after the chat gate).
  3. The rollback step reads that ConfigMap and rolls back to the verified revision, falling back to the previous last-deployed behavior only when no verified revision has been recorded yet.

Verification

  • actionlint clean on both files (only the pre-existing info-level shellcheck notes remain).
  • The force_bad_tag staging rehearsal already proved the rollback fires on a failed rollout; a re-run after this merges confirms it now targets the verified revision.

…yed"

Both deploy workflows auto-roll-back on a failed helm upgrade or rollout, but
targeted the last helm status=deployed revision. With auto-deploy on every merge,
a deploy cancelled mid-rollout by a newer push leaves an unverified image at
status=deployed, so the rollback could restore a bad revision (observed on
staging: a rollback landed on a bad-image revision).

- deploy-staging concurrency cancel-in-progress true -> false (deploy-dev was
  already false): a deploy now always runs its verify-or-rollback to completion;
newer pushes queue behind it instead of cancelling it. PR test workflows still
  cancel in-progress.
- New step records the current helm revision into a namespace ConfigMap
deploy-verified-revision, only after the rollout gate passes (dev: also after
the chat gate) -- so it always names a release whose managed workloads became
  ready.
- The rollback step rolls back to that verified revision, falling back to the
old last-deployed behavior only when none has been recorded yet.

Walkthrough

The dev and staging workflows record Helm revisions after successful verification and use them when selecting rollback targets. Rollback handling checks Helm command results and skips rollback when no target is available or the current revision already matches. Staging runs queue behind in-progress deploys.

Auto-rollback now targets a revision that passed verification, which is an improvement. Before merging, validate that the recorded revision is a positive integer and fix the stale rollback and cancellation comments. A test or rehearsal that asserts the selected rollback target would also be worthwhile. The remaining risks are narrow and recoverable.

…ack comments

The two rollback-step header comments carried an internal direction id plus a
role/person attribution and a date. This is a public repo; drop the prefix and
keep the engineering rationale. Comment-only, on the same rollback steps this
branch hardens.

Correct the record-failure warning. Its fallback claim is wrong when a stale pointer exists.

If the write fails, the older deploy-verified-revision value stays in place. The rollback step reads that value and uses it as the target. It falls back to last-deployed only when no value exists. The warning says the opposite, so operators receive wrong guidance during an incident.

The rollback then targets the older revision. It drops the newer revision that passed the gates but was never recorded. If Helm history no longer holds the stale revision, helm rollback fails. The step checks that exit code, so the failure is explicit.

Do not delete the pointer to fix this. A missing pointer sends rollback to PRE. The rollback step warns that PRE may not have passed verification. Deleting the pointer can replace a stale verified target with a possibly unverified one.

The staging recording step has the same warning text and the same stale-pointer behavior. Apply the same wording change there.

Reject malformed verified revisions before rollback.

If the ConfigMap contains a non-numeric value such as abc, the current guard accepts it and passes it to helm rollback instead of falling back to PRE. Validate that the value is a positive integer before assigning TARGET. Apply the same validation in .github/workflows/deploy-dev.yml.

Update the cancellation rationale.

With cancel-in-progress: false, newer pushes queue instead of superseding this run. The comment at lines 323–327 still attributes cancellation to cancel-in-progress. Describe cancellation without attributing it to newer pushes. The same stale wording also appears at line 264.

Correct the rollback target described in the header comment.

The rollback step reads deploy-verified-revision and falls back to steps.prerev only when no usable ConfigMap revision exists. Update the header so incident responders do not rely on the stale PRE-only description.

Add regression coverage for the rollback revision pointer.

The workflow adds new branches for recording the verified revision, selecting the ConfigMap revision, falling back to PRE, aborting on other ConfigMap read errors, and reporting a failed helm rollback. The force_bad_tag path exercises rollback, but it does not assert which revision rollback selects.

The tests must fail when the changed behavior is reverted.

Operator gate — SRE, deploy auto-rollback hardening (#3212).

Reviewed at head 42fa63e. Changes: staging concurrency cancel-in-progress false (deploy-dev already false); a deploy-verified-revision ConfigMap recorded only after the rollout gate passes (dev: also after the chat gate); the rollback now targets that verified revision, fails closed on a non-NotFound ConfigMap read error, checks the helm rollback exit explicitly, and a failed record-write is a warning not a job failure. Second commit scrubs internal direction identifiers from the two rollback-step comments.

Review trail (D218, one round): an adversarial subagent review found 4 issues (ConfigMap-read error falling back to an unverified revision; a swallowed helm-rollback failure asserting success; a swallowed record-write; a stale comment) — all fixed in this head. actionlint clean (only the 3 pre-existing info notes). CodeRabbit: 2 walkthrough reviews, 0 actionable inline threads. Test & Coverage + Detect secrets green at head; force_bad staging rehearsal already proved the rollback fires, and a re-run after merge confirms it targets the verified revision.
