feat(first-screen): a start that asks nothing, a composer that names Scout, a board chip that says tasks - #3313
On a fresh account, a new person lands in My Workspace with Scout's welcome. Of the last 25 outside signups, 11 left without sending anything. In a staging walk of the current build, three things on that screen could stop someone:
Every start asks for something first. "Connect an agent I already use" needs a tool, and "Start a pod for a project" needs a project. Where the instance can't host agents, neither is the default.
The composer names the pod, not the agent who just spoke. "Message My Workspace…" under Scout's message doesn't say that typing to Scout works.
The board chip reads "3" with no noun, which looks like an unread count.
This PR draws the change into d215 First run, then builds it:
A start that asks nothing. Scout's welcome now leads its sent starts with Show me what you can do. One tap sends it as the person's first message. It takes the ink key wherever "Run an agent here" isn't offered: on a self-hosted instance, on another reader's copy, or once the person already holds a hosted agent. So the welcome always has one default. Scout's prompt gets one sentence on how to answer it: two or three short sentences, then one thing it can do right now in the pod. Onboarding marks record it by id, like the other starts. The zh-CN label is 看看你能做什么.
The composer names Scout. Until the pod's creator sends anything after the welcome, the placeholder reads Tell Scout: I'm working on… (zh-CN 告诉 Scout:我在做…). After their first message it goes back to Message <pod>…. Welcomes stored before this change (no ask start) get it too, keyed on the connect start.
The chip says what it counts:3 to do (zh-CN 3项待办), the open tasks, at both widths.
The welcome payload is written at signup, so only new signups get the new start. The composer and chip changes reach everyone.
Proof
Frontend: jest on src/v2 and src/i18n passes (2,479 tests), and tsc is clean. New tests cover:
which start takes the ink key, with and without a hosted start;
one tap sending the label;
the composer before and after the first message, for an older welcome, and in a pod the viewer didn't create;
the chip's noun.
Each new assertion was mutation-checked against its code.
Backend: scoutWelcome.test.js pins the start order and the three prompt lines, and authController.guideIdentity pins the welcome payload. The Scout, welcome, onboarding-marks and auth suites pass locally (92 tests), and eslint on scout.ts reports 0 errors. The first build commit skipped the commit hook because backend deps weren't installed on the build host; the hook ran on the later commits.
Real browser (local vite build of this branch, welcome fed through a fixture), at 1440 and 390, with and without hosting: the ink key, the starts, the placeholder and 3 tasks match the frame, and there's no horizontal scroll.
Not in this PR: the length of Scout's first reply (the feature list behind Show more) is with another session, and the reply chrome under it ("View run trace", the retention footer) is the next PR.
…oser and labelled board chip into d215 First run
Staging walk 11-02: the welcome's starts all ask for a commitment, the
composer names the pod rather than the agent who just spoke, and a bare 3 in
the header reads as an unread count. Adds Show me what you can do (sends
itself; the ink key where there is no hosted start), Tell Scout: I'm working
on... and 3 tasks, plus a no-hosting pair at 1440 and 390.

…Scout, a board chip that says tasks
Staging walk 2026-11-02, as drawn in d215 First run:
- Scout's welcome leads its sent starts with Show me what you can do. It is
the ink key wherever the hosted start is not offered, so the welcome always
has a default; Scout's prompt says how to answer it, and onboarding marks
record it by id like the others.
- Until the pod's creator sends anything after the welcome, the composer reads
Tell <agent>: I'm working on... instead of Message <pod>.
- The header board chip reads 3 tasks, not a bare 3.

Walkthrough
Scout’s welcome options now include “Show me what you can do.” The frontend selects the primary start, sends the selected label, and adapts the composer placeholder and task-count chip. English and Simplified Chinese translations, tests, and design mockups are updated.
Changes: Scout welcome experience
Layer / File(s)
Summary
Start definition and prompt backend/config/native-agents/scout.ts, backend/__tests__/unit/config/scoutWelcome.test.js, backend/__tests__/unit/controllers/authController.guideIdentity.test.js
Adds the ask-scout start. Scout’s prompt specifies responses for all three starts. Tests check the start labels, prompt guidance, and welcome payload.
Welcome start and composer behavior frontend/src/v2/components/*, frontend/src/v2/__tests__/*, frontend/src/i18n/locales/*, frontend/src/i18n/__tests__/*, docs/design/artboards/d215/index.html
The hosted start is primary when available; otherwise, the ask start is primary. Selecting the ask start sends its label. The composer can name the welcoming agent before the viewer’s first message. The board chip uses a localized task count. Tests, translations, and mockups cover these updates.
backend/tests/unit/controllers/authController.guideIdentity.test.js:122-129: backend unit test now fails. The test "the welcome carries the starts in its payload, with the copy they sit under" hard-codes the welcome payload as exactly [connect-agent, start-pod]. SCOUT_STARTS now leads with ask-scout, so finishWorkspaceOnboarding sends three starts and the toEqual fails (Expected - 0 / Received + 4). I ran it against a borrowed backend node_modules: npx jest scout welcome onboarding authController nativeRuntime messageController gives 41 suites, 1 failed: this test, and only this test. This is the "anything asserting the welcome payload's starts" case the PR missed, and Backend CI will be red. Fix: add { id: 'ask-scout', label: 'Show me what you can do' } at the head of the literal array. The SCOUT_STARTS.map(...) assertion on line 130 and the hosted-start test at 145-156 already follow the constant and pass.
Checked, no defect
(1) Index order. No production code reads SCOUT_STARTS by index any more; the prompt now goes through startLabel(id). onboardingMarks.ts:81 matches starts by label, so ask-scout gets recorded (User.onboarding.firstStartId is a free String, no enum). welcomeHostedStart.ts only reads p.starts as a list. onboardingMarks, welcomeHostedStart, nativeRuntimeService.hostedOffer, scoutKnowledge and messageController all pass. The only index-sensitive assertion is the defect above.
(2) Backend TS and lint.typeof SCOUT_STARTS[number]['id'] parses as (typeof SCOUT_STARTS)[number]['id'], which is the 'ask-scout' | 'connect-agent' | 'start-pod' union, so a typo in an id is a compile error. eslint config/native-agents/scout.ts gives 0 errors. Its 3 max-len warnings (lines 169/177/246) are on lines this PR does not touch.
(3) Placeholder. It is gated on viewerOwnsPod && viewerId. It turns off on any later message whose user_id === viewerId, using the same messages.slice(index + 1) ascending-order scan that startsByMessageId uses. A welcome that has not loaded yet gives null, so the composer falls back to the pod placeholder. Tests cover non-creator, after-first-message and older welcomes. A reply or thread target still overrides it in V2Composer.
(4) zh-CN. "看看你能做什么" uses 你. "告诉 {{agent}}:我在做…" has a half-width space before the Latin name and a full-width colon after it, the same pattern as the existing "发消息到 {{podName}}…". boardTasks_other only is correct, since zh has a single plural form. "{{count}}项待办" matches the existing boardOpen string.
(5) Ink key vs frame. The frame says hosted is the ink key; without hosting, or once the person holds a hosted agent, the ask start is. The code agrees: run-hosted is filtered out of the rendered set by isUsableStart when viewerHoldsHostedAgent, so starts.some(action === run-hosted) is false and ask goes primary. A non-creator's copy has its action dropped by the server, so ask is primary there too, which is consistent with "otherwise".
(6) Tests bite. The primary-count tests fail if either branch of primary regresses. The placeholder tests fail if the gate or the reset is removed. The layout-invariant regex pins the expression. The frontend suites (V2ThreadStarts, V2ThreadPodRename, i18n, layout invariants) pass, 428 tests, and tsc is clean. All of src/v2 passes (2444 tests) apart from one V2Login timeout under load, which passes 88/88 when re-run alone and is unrelated.
Note (not blocking)
en "2 tasks" counts open tasks only, while zh "2项待办" says "pending". The aria-label/title still says "board N open", so this is acceptable.
…chip reads 3 to do
Review HOLD at cc5ff9e: authController.guideIdentity spelled the welcome's
starts as the old pair. The chip counts open tasks, so it says to do, as the
zh-CN string already did.

Preserve the start ID when localizing the first message.
V2ThreadMessages displays 看看你能做什么, but V2Thread sends the English start.label. If the message is changed to the localized label alone, markStartPicked will no longer match SCOUT_STARTS, and onboarding.firstStartId will not be recorded.
Carry start.id with the send request and record that ID on the backend. Use the localized label as the message content, and keep Scout's guidance keyed to ask-scout rather than only to the English message text.

Review comment at @backend/config/native-agents/scout.ts at line 33:
Update the Scout start-message flow so V2Thread sends start.id alongside the
localized label used as message content; ensure the backend records that ID in
onboarding.firstStartId. Update markStartPicked and Scout guidance selection to
use the start ID, preserving the ask-scout mapping in SCOUT_STARTS instead of
relying on English message text.
Use a production-shaped Scout identity in this test.
Use a production-shaped Scout identity in this test.
The fixture uses username: 'scout', so the assertion exercises the username fallback. Production uses an instance-bearing Scout username and resolves Scout through agentDisplayNames. Removing that lookup would therefore leave the assertion passing. Update the fixture to use the production-shaped username and assert Tell Scout; retain a separate fallback test if needed.

Update the fixture used by the composer placeholder test in
V2ThreadStarts.test.tsx to use a production-shaped, instance-bearing Scout
username, and assert that the placeholder resolves the display name to “Tell
Scout”. Keep the test exercising the agentDisplayNames lookup rather than the
username fallback; add a separate fallback test only if needed to preserve
coverage.

The change since cc5ff9e is two commits across 4 files.
The HOLD is resolved.backend/__tests__/unit/controllers/authController.guideIdentity.test.js:126 now names ask-scout first. The same 41 backend suites as before (scout, welcome, onboarding, authController, nativeRuntime, messageController), run against commonly-sre's node_modules through a read-only symlink, all pass: 669/669.
Board chip.en.json:720-721 has both boardTasks_one and boardTasks_other as "{{count}} to do". V2ThreadPodRename.test.tsx:119 expects /^2 to do$/, so it fails if the noun is dropped or reworded. The zh-CN string "{{count}}项待办" was already "to do" and now matches the English meaning, which closes my earlier non-blocking note.
Frame. d215 has 0 remaining "3 tasks" and 11 "3 to do". All 10 chips changed, and the note now says "3 to do, the open tasks it counts".
Frontend.src/v2 and src/i18n pass: 191 suites, 2479/2479. tsc is clean.
No defects. Everything verified at cc5ff9e (start order, backend types and lint, placeholder gating, zh glossary, ink key vs the frame, tests that bite) is untouched by these commits.
CodeRabbit's follow-up at cc5ff9e ("preserve the start ID when localizing the first message"): skipped, because the case it describes doesn't arise. A start click sends the English start.label in every language. Only the button text is translated, by id (TASK-550, scoutStartLabels.test.ts). So markStartPicked matches SCOUT_STARTS and Scout reads the English label in both locales, and ask-scout follows the same path as the other starts. Sending a translated label would need the id carried alongside it, as suggested, but that changes all starts and isn't part of this PR.
