Summary

  • Record a git tree fingerprint with passing verification and review evidence so item done / check_merge stay valid while the working tree is unchanged, using the 30-minute window only when fingerprinting is unavailable.
  • Compute tree_fingerprint() via a throwaway index (git add -A + write-tree) so evidence survives commit-without-content-change.
  • Clarify completion-gate failure messages to name Bash-family tools (Bash or ctx_shell via the flare gateway) and the unchanged-tree rule.

Test plan

  • cargo build
  • cargo test --bin agentflare optimize::runtime
  • cargo test --bin agentflare hook_completion_gate
  • cargo fmt --check
  • cargo clippy --locked --workspace --all-targets --all-features -- -D warnings -A unsafe_code -A clippy::pedantic
  • Review submit (0 findings)

npm test vs ctx_shell (instadocs-77)

No marker-list gap: npm test is recognized. If plain Bash was not recorded while gateway ctx_shell was, suspect a stale Claude Code PostToolUse matcher missing Bash (gateway tool still matched). Re-run agentflare init --agent claude-code to refresh the matcher.

Closes item #313.

Made with Cursor

Summary by CodeRabbit

  • Improvements
    • Verification and review evidence now remains valid while the working tree is unchanged, even beyond the usual freshness window.
    • If the working tree changes, that evidence is no longer considered fresh. When its state cannot be checked, the existing 30-minute freshness window applies.
    • Verification instructions now support Bash-family tools, including ctx_shell through the flare gateway.

…rint

Record tree_fingerprint with passing verification and review evidence so
item done stays valid while the working tree is unchanged, with the 30m
window only when fingerprinting is unavailable. Clarify gate failure text
for recognized test commands and Bash-family tools.

📝 Walkthrough

Walkthrough

Verification and review evidence now include an optional Git tree fingerprint. Freshness checks compare stored and current fingerprints when both are available, and otherwise use the existing 30-minute window. The completion gate supplies a current fingerprint for item-tool calls.

Completion checks can accept old test and review results after the code has changed, because the new tree fingerprint misses some kinds of changes and may record a tree that was never tested. The temporary file handling also allows overwriting files on shared systems. These issues should be fixed before merging.

🎯 Functional Correctness | 🟠 Major | 🏗️ Heavy lift

Bind verification evidence to the tree that was tested.

For a successful command such as cargo test && git apply change.patch, the matcher records verification, but this fingerprint captures the patched tree. git apply changes working-tree files after the tests finish. The resulting tree was not tested, yet its fingerprint now satisfies verification freshness without a time limit. (git-scm.com)

Capture the fingerprint before verification starts. Compare it with the completion fingerprint, and do not record fingerprint-backed passing evidence when the tree changed during the command.

Strip inherited Git repository-location variables.

If the hook inherits GIT_DIR and GIT_WORK_TREE for another repository, these subprocesses fingerprint that repository instead of the current directory. Git explicitly lets these variables override repository discovery. Changes in the intended repository can then leave both fingerprints equal and satisfy the completion gate. (git-scm.com)

Remove repository-location variables from every child command before setting the temporary GIT_INDEX_FILE.

Based on learnings, strip Git repository-location variables from child processes.

Create the temporary index inside a private temporary directory.

The PID-based path is predictable and is not created exclusively. If that path already points to another file, fs::copy can overwrite that file. On Unix systems without symlink protections, another local user can exploit this through a shared temporary directory. Rust documents destination truncation for this operation. (doc.rust-lang.org)

Use a private tempfile::tempdir() and place the index inside it.

Proposed temporary-directory change
-    let tmp = std::env::temp_dir().join(format!("af-tree-fp-{}", std::process::id()));
+    let tmp_dir = tempfile::tempdir().ok()?;
+    let tmp = tmp_dir.path().join("index");

🎯 Functional Correctness | 🟠 Major | ⚡ Quick win

Remove inherited assume-unchanged flags before hashing.

Copying the real index preserves assume-unchanged flags. Git omits change checks for those entries. If a tracked configuration or source file has that flag, a later external edit can leave this fingerprint unchanged. The gate then accepts evidence for different file contents without a time limit. (git-scm.com)

Clear these flags in the temporary index before git add -A. Leave the real index unchanged.

Include submodule working-tree contents in the fingerprint.

A superproject tree stores a submodule commit ID, not its working-tree contents. An uncommitted edit inside an initialized submodule therefore leaves this tree hash unchanged. If verification uses that submodule, the completion gate continues to accept old verification and review evidence after its code changes. (git-scm.com)

Include recursive working-tree fingerprints for initialized submodules, rather than treating their unchanged commit IDs as unchanged content.
