Workflow status records execution state, but cannot explain which checks ran or preserve their failure output. Add agentflare workflow report <run-id> and workflow MCP action="report" as read-only projections over the existing workflow journal and insights index.

Reports retain journal attempts and failures, explicitly linked session events within the run's timestamps, observed verification commands with known exit outcomes, recorded PR links, and separately labelled agent claims. Unknown evidence stays unknown: successful execution does not establish acceptance, session costs are not run-attributed spending, and file requests are not verified artifact diffs. Reports reuse handoff redaction and field limits, exclude sessions without matching worktree provenance, and never create or migrate databases.

Fill the underlying evidence gaps by retaining Claude/Codex tool results, normalizing Codex arguments, retaining replaced provider session IDs, and adding insights sync --force to refresh historical logs. Reuse the completion hook's command-result parser for native and MCP result formats. No new dependency or database schema.

Validation:

  • Workflow/CLI/MCP tests: 60 passed, including nine report regression tests.
  • Work-item pipeline tests: 150 passed, 1 pre-existing ignored (serial execution).
  • Completion-gate tests: 27 passed; insights importer tests: 5 passed; historical refresh CLI test: 1 passed.
  • Clippy for both affected packages, all targets/features, with the repository's warning policy; cargo fmt --all --check; git diff --check.
  • Independent review completed; reported parsing, refresh, and credential-redaction gaps are covered by regressions.

Tests use deterministic fixtures. No paid agent runs or scans of private provider logs were performed. Older runs may lack session links, timestamps, or failed-call usage; reports expose these coverage limits. The unrelated refinement loop remains in draft PR #920.

Summary by CodeRabbit

  • New Features
    • Added workflow reports through the CLI and MCP, with journal outcomes, linked session evidence, verification results, and explicit warnings or unknowns where evidence is missing or inconclusive. Reports do not modify workflow or insights data.
    • Added a --force option to refresh previously indexed session files during insights sync.
  • Bug Fixes
    • Improved imported session details, including tool-call results, status, working directory, and Codex call arguments.
  • Documentation
    • Documented workflow reports, their evidence limits, and how to refresh indexed files.

Review in Change Stack →

📝 Walkthrough

The change adds workflow evidence reports that combine journal data with linked insights sessions. It updates session ingestion and indexing, adds report access through the CLI and MCP workflow action, and documents report evidence and limitations.

Changes: Workflow Evidence Reporting

Layer / File(s) Summary
Capture session and tool evidence
src/work_item_pipeline.rs, src/work_item_pipeline/pipeline_assembly_tests.rs, crates/flare-insights/src/ingest/*
The pipeline retains observed provider session IDs. Claude and Codex ingestion record working directories, associate tool results with calls, and set call status based on available results.
Read and refresh indexed evidence
crates/flare-insights/src/store.rs, src/cli/insights.rs, src/hook_completion_gate.rs, src/handoff/body.rs
The insights store adds read-only access and provider-ID lookup, and batch upserts replace additional tool-call fields. The sync command adds --force. Completion parsing checks decoded responses and output text for exit codes and running states.
Assemble and sanitize workflow reports
src/workflow/report.rs, src/workflow/report_tests.rs, src/workflow.rs
The report combines workflow state and journal data with eligible linked session evidence. It filters evidence by run time and worktree, classifies verification results, and redacts and truncates report values. Tests cover evidence selection, classifications, sanitization, and read-only access.
Expose the report command and action
src/cli/workflow.rs, src/mcp_server/workflow.rs, src/mcp_server.rs, src/mcp_server/types.rs, crates/flare-workflow/README.md
The CLI and MCP workflow action accept report requests and return report data. The README documents report contents, limitations, and indexed-file refresh guidance.

Merge Risk: 🔵 Low · up to ef372

Workflow reports may omit checks and events from sessions that finished in a subdirectory of the worktree. The report marks those sessions as unverified. This is a narrow gap in a read-only feature, and it is low risk to merge.

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

The exact path comparison can drop valid evidence from a session's own worktree.

The Claude importer stores the last cwd seen in the session log (claude.rs Lines 112-114). In Claude Code, a cd into a subdirectory carries over to later commands, and later log records show that new cwd. For example, an agent can run cd crates/foo && cargo test inside the worktree. The session's last cwd is then <worktree>/crates/foo. The check Path::new(expected) == Path::new(actual) fails for that path. The report marks the session unverified and leaves out all of its checks and events. The real provenance is still the same worktree.

Path::starts_with compares whole path components, so <worktree>-other does not match <worktree>. A sibling directory therefore cannot pass this check.

🐛 Proposed fix
-            .is_some_and(|(expected, actual)| Path::new(expected) == Path::new(actual));
+            .is_some_and(|(expected, actual)| Path::new(actual).starts_with(Path::new(expected)));

You could also make the Claude importer store the first cwd it sees instead of the last one.
