Fixes FIRE-2097.

Problem

Re-running the installer on a machine that already has the plugin reports success but leaves Claude and Codex on the old version. Because auto-update.sh re-runs this installer, those agents never auto-update.

Two causes:

  1. claude plugin install exits 0 as a no-op when the plugin is already installed ("already installed — run claude plugin update"). The plugin update fallback after it never ran.
  2. claude / codex plugin marketplace add exit 0 as a no-op when the marketplace already exists. The marketplace refresh (update / upgrade) only ran when add failed, so it was skipped. Codex then reinstalled from its stale snapshot. The ticket marked Codex "unknown"; it was broken.

Copilot's marketplace add fails on an existing marketplace, so its refresh did run, and Copilot 1.0.100's install reinstalls. Cursor, Gemini, Antigravity, Kiro and Muse install from release tarballs and were not affected.

Fix

install.sh and install.ps1:

  • add_and_refresh_marketplace / Add-AndRefreshMarketplace: add the marketplace, then always refresh it (Claude, Codex, Copilot).
  • update_or_install_plugin / Update-OrInstallPlugin: try plugin update <plugin>@<marketplace> first, then fall back to plugin install (Claude, Copilot). update exits 1 when the plugin is absent, so fresh installs still work.
  • Codex keeps codex plugin add, which reinstalls from the refreshed snapshot.

Tests

  • tests/test_install_plugin_upgrade_sh.sh: runs the real install.sh --claude --codex --copilot against fake CLIs that model the no-op install and the stale marketplace snapshot. Covers a fresh install, two consecutive upgrades and a failing CLI. On main it fails 9 checks.
  • tests/test_install_plugin_upgrade_ps1.ps1: the same for the PowerShell functions, through the ROGUE_INSTALL_LIB_ONLY seam.
  • Both are wired into validate.yml, including the Windows PowerShell 5.1 job.

Verified on a clean macOS VM

macOS 26.6.2 VM with all 8 agents installed (Claude 2.1.304, Codex 0.163.0, Copilot 1.0.100, Gemini 0.64.0, Cursor agent, Kiro 2.32.0, Antigravity CLI 1.4.3, Muse 1.4.11). Releases came from a local copy of GitHub: the real main and the real latest release as the baseline, with patch-bumped test releases on top.

Step Claude Codex Copilot Cursor Gemini Kiro
Install with main installer 1.0.32 1.0.5 1.2.6 1.1.4 1.0.28 1.0.2
New release, rerun main installer 1.0.32 ✗ 1.0.5 ✗ 1.2.7 1.1.8 1.0.31 1.0.3
Run this branch's installer 1.0.33 ✓ 1.0.6 ✓ 1.2.7 ✓ 1.1.8 ✓ 1.0.31 ✓ 1.0.3 ✓
Next release, Claude's auto-update hook 1.0.34 ✓ 1.0.7 ✓ 1.2.8 ✓ 1.1.9 ✓ 1.0.32 ✓ 1.0.4 ✓
  • All 8 agents: after adding Antigravity and Muse, two more releases each moved all 8 agents in one auto-update run (installer exited rc=0). The next run reported "up to date".
  • Fresh install: with the marketplaces and plugins removed, this installer installed Claude, Codex and Copilot cleanly.
  • Against a local Rogue platform: the VM pointed at a local platform (local-env). After an auto-update, the session-start heartbeats reported the new versions in coding_agent: Claude 1.0.36, Cursor 1.1.11, Gemini 1.0.34, Kiro 1.0.6.

install.ps1 was not exercised on a real Windows machine. It is covered by the PowerShell test, which CI runs on Windows.

Rollout

Machines already stuck only receive this installer after one update by other means:

claude plugin update rogue@rogue-marketplace

Run this on each stuck machine (or share it with affected users); after that, auto-update keeps the agents current. Codex installs are fixed by any later auto-update run, because the hook downloads the latest installer from main. Compiled MDM bundles still need an admin to recompile and re-upload them.

Follow-ups (not in this PR)

  • Only the Claude plugin auto-updates. A machine without Claude Code never auto-updates its other agents.
  • The backend's latest_version comes from the GitHub release rather than versions.json, as noted in the ticket.

Summary by CodeRabbit

  • Enhancements

    • Plugin installation now detects existing versions and updates them, while installing missing plugins.
    • Marketplace information is refreshed during setup for supported integrations.
    • Installation failures provide clear, agent-specific error reporting and guidance.
    • Marketplace refresh failures generate warnings without interrupting installation when possible.
  • Tests

    • Added coverage for fresh installations, repeated upgrades, marketplace refresh behavior, and failure scenarios across Bash and Windows PowerShell environments.
    • Validation now runs plugin upgrade tests on both Ubuntu and Windows PowerShell 5.1.

…(FIRE-2097)

Re-running the installer on a machine with the plugin installed reported
success but left Claude and Codex on the old version, so auto-update never
moved them.

Two causes:
- `claude plugin install` exits 0 as a no-op when the plugin is already
installed, so the `plugin update` fallback never ran.
- `claude/codex plugin marketplace add` exits 0 as a no-op when the
marketplace already exists, so the marketplace refresh (which only ran
when `add` failed) was skipped and Codex reinstalled from a stale snapshot.

Both installers now always refresh the marketplace after adding it, and try
`plugin update` before `plugin install` for Claude and Copilot. The shared
steps live in add_and_refresh_marketplace / update_or_install_plugin
(Add-AndRefreshMarketplace / Update-OrInstallPlugin in install.ps1).

Regression tests run the installer against fake CLIs that model the no-op
install and the stale marketplace snapshot; they fail on the previous
installer.

P1 Failed updates look successful

If plugin update fails for an already-installed Claude plugin, update_or_install_plugin falls back to plugin install. That command can return success without changing the existing installation—the behavior this PR fixes. The installer then reports “Plugin installed” and exits successfully while leaving the old version in place.

Only fall back when the plugin is absent; otherwise preserve the update failure. Apply the same check in Update-OrInstallPlugin.

Fixed in 6a6a62d. update_or_install_plugin / Update-OrInstallPlugin now check <cli> plugin list for the plugin ID: an installed plugin is updated and the installer fails if that fails; a missing plugin is installed. A new test case (FAKE_UPDATE_BROKEN) asserts that a failed update exits non-zero, keeps the old version, names claude plugin update in the error, and never prints "Plugin installed". Also checked on a VM against the real Claude 2.1.304 and Copilot 1.0.100 CLIs, both upgrading an installed plugin and installing a missing one.

@coderabbitai On the PowerShell test nitpick: not changing this. The Claude, Codex and Copilot blocks in install.ps1 are now single calls to Add-AndRefreshMarketplace and Update-OrInstallPlugin, which the test covers. Exercising the top-level branches would mean running the whole installer outside the ROGUE_INSTALL_LIB_ONLY seam, which no PowerShell test in this repo does. The same flow is covered end to end for install.sh by tests/test_install_plugin_upgrade_sh.sh.

Do not report an upgrade when marketplace refresh fails.

If refresh fails after an earlier marketplace snapshot exists, this helper warns and continues. An installed plugin can then update from the stale snapshot, and the installer reports success without obtaining the published upgrade. Require a successful refresh for an upgrade, or report that the plugin was not upgraded. install.ps1 Lines 577-579 have the same behavior.

@amos-qualifire Thanks for clarifying the test scope. I checked the helper calls and both tests. The PowerShell test covers fresh installs and upgrades through ROGUE_INSTALL_LIB_ONLY. The shell test covers the top-level flow for all three agents.

I withdraw the request to expand PowerShell top-level coverage. No change is needed for this nitpick.

…ace may not upgrade (FIRE-2097)

A failed `plugin list` was read as "not installed", which led to `plugin
install`, a successful no-op for an installed plugin. The installers now stop
with an error instead. In install.ps1 the listing redirects stderr with 2>&1,
since 2>$null under $ErrorActionPreference = 'Stop' can throw on Windows
PowerShell 5.1.

A failed marketplace refresh stays a warning, so a transient network error
does not abort the installer for every agent, but the warning now says the
plugin may stay at its current version.

@coderabbitai On the outside-diff finding about a failed marketplace refresh (install.sh add_and_refresh_marketplace, install.ps1 Add-AndRefreshMarketplace): addressed in 5185078 by reporting it rather than failing. The refresh failure stays a warning on purpose: making it fatal would abort the whole installer, every agent included, on a transient network error during an auto-update. The warning now reads "Could not refresh the marketplace — the plugin may stay at its current version", so the log no longer implies an upgrade happened. A new test case (FAKE_REFRESH_BROKEN) asserts the warning for all three agents and that the plugin stays on the last fetched version.

@amos-qualifire Thanks for clarifying the intended failure handling. I checked both helpers. Both now warn that the plugin may stay at its current version.

The FAKE_REFRESH_BROKEN case checks warnings for all three agents and verifies that Claude uses the last fetched version. I inspected the assertions but did not run the test.

This addresses my reporting concern. No fatal refresh error is needed.

…l them (FIRE-2097)

Under $ErrorActionPreference = 'Stop', Windows PowerShell 5.1 can turn a
native command's redirected stderr into a terminating error, so a CLI that
succeeded while printing a warning made the installer die. Invoke-PluginCli
runs the command with 'Continue' and returns its output and exit code, as
Invoke-KiroCli already does for kiro-cli. The marketplace, plugin and
`codex plugin add` calls use it, and the test's fake CLI now writes to
stderr on every call so the Windows PowerShell 5.1 job exercises the case.
