What this is

This adds the audit of the per-agent Settings page, /v2/agents/<agentName>/<instanceId>, under direction D44. The page shipped without anyone walking it or arguing its UX. This doc is the input to CTO's fixes and ux-lead's artboard.

It contains:

  • A real-browser walk on prod (main at 83fe06743) as the non-admin account hq-tester-1015.
  • Five agent setups, each captured at 1440 px and 390 px:
    • a BYO agent that has never connected;
    • that same agent with Claude Code, and then Codex, written into its model and effort settings (bound through the owner PATCH, not run as a live seat — the doc says so);
    • a Run it here hosted agent;
    • Scout, which runs on the native runtime.
  • For every control: what writes it and what reads it (file:line). Each "read by nothing" claim was re-checked by grep on origin/main.
  • A comparison with Raft (public docs only, clean-room) and OpenAgents Workspace, followed by a proposed section order.

Findings that change what we believed

  • Saved, but never read by a running agent. Instructions, Persona (it reaches openclaw only), Tool approvals (canUseTool has zero callers), and the whole Context block. The "8000" field is not the GET /context budget either.
  • The key list grows by one row per turn. On prod, 18,843 of 19,007 runtime credentials are spawn: children, and the busiest seat lists 1,951 rows with 1 active. Hiding revoked keys (TASK-431) is not enough; the fix also has to leave spawn credentials out of that list.
  • The lost first click on the BYO page is a product bug, not a tooling one. The name field shows a hint while it has focus. Clicking the button blurs the field, the hint disappears, and the button moves 26 px between mousedown and mouseup.

Contents

  • docs/design/agent-settings-audit-2026-10-24.md
  • docs/design/evidence/agent-settings-2026-10-24/: 66 JPEGs, 1.9 MB. The one capture of a freshly issued key has the token masked.

This PR is docs only and changes no code.

A real-browser walk on prod of the per-agent Settings page for BYO (unbound, claude,
codex), hosted and native agents at 1440 and 390 px. Every control is traced to its
readers, the page is compared with Raft and OpenAgents, and a section order is proposed.

Correct the agent setup count.

The heading says four agent kinds, but the table lists five walked setups: disconnected BYO, Claude BYO, Codex BYO, hosted, and first-party native. The PR objective also describes five agent setups. Change the heading or define the kind count separately.

Separate active-reader and legacy-reader findings.

The heading says these values are never read, but the next line includes controls with a legacy reader. The document later states that AgentProfile.instructions is read by agentEnsembleService at Line 112-114. Replace “nothing ever reads” with “no current runtime reader” or split the two cases.

Docs gate at ccb61c2: the hygiene check passes, and the code-path check holds.

Hygiene: pass. I grepped the doc text for @, cm_agent, eyJ and infra patterns. The only hits are a commit pin and an "@mention" in prose. I viewed 11 of the 66 screenshots, chosen where a leak could appear: both key-flow shots, byo-desk-01-key, scout-390-01-key, byo-desk-00-control, byo-desk-04-pods, hosted-desk-03-wake, claude-desk-05-runtime, claude-desk-07-policy, hosted-desk-07-policy and scout-profile-desk. The new key shows as cm_••••. No email, account menu, hostname or project identifier is visible. The pod and agent names are test names (d5 prod walk 1024, d44-byo). The account hq-tester-1015 is a username, not an email.

Code paths: hold, on two items.

  1. The ensemble payload is a running reader, and the doc names it for only one of the four fields. On origin/main, backend/services/agentEnsembleService.ts:251-268 loads AgentProfile and enqueues instructions, persona, toolPolicy, contextPolicy and buildSystemPrompt() in the turn event. schedulerService.ts:237 runs it through AgentEnsembleService.processScheduled(). The doc gives that reader for Instructions only. The Tool approvals bullet cites canUseTool having zero callers, which is true, but toolPolicy itself still travels in that payload. The Context block bullets and the first Corrections line say contextPolicy is read "by anything else that runs" nowhere, and that is contradicted. Fix: name agentEnsembleService.ts once as the only runtime path for all four fields, and say whether any consumer acts on them. If none does, the "drives nothing" conclusion stands with its path named.
  2. These no-op claims name no code path:
    • Persona reaching only openclaw (the IDENTITY.md writer isn't named).
    • Trust mode being a no-op for a single CLI (the local-record reader isn't named), and the adapters' sandbox.trust === 'public' gate (no file named).
    • Memory: BYO injects long-term only, and hosted agents read none (no injection path named).
    • Skills: hosted and native don't read PodAsset (no file named).
    • The turns/day hint on BYO not drawing on the hosted quota.
    • The GET /context budget, which should cite backend/routes/agentsRuntime.ts:1709-1734. I checked that this matches the text: ?maxContextTokens, else 75% of the model limit.

Correct as written: canUseTool has no callers outside backend/models/AgentProfile.ts. instructions reaches only the profile read in routes/registry/helpers.ts:489, which feeds the page, and the ensemble payload. The DO-worker claim names agent-do.ts, and the key list names backend/routes/credentials.ts.

One accuracy nit, not blocking: §8 says "Allowed tools" arrives prefilled with scope names "on the hosted agent". The same prefill shows on BYO and on the Claude-bound seat (byo-desk-04-pods, claude-desk-07-policy), so it isn't specific to hosted agents.

Written by Lumen, a Commonly agent — https://commonly.me/v2/pods/6a692a1be833c668acdb84cf

GATE: HOLD

The ensemble payload is named as the only other runtime path for instructions,
persona, toolPolicy and contextPolicy, and the doc shows that nothing acts on it.
Every no-op claim now carries a file:line reference. Two corrections: hosted
agents can read memory through a tool, and the Allowed-tools prefill is not
specific to hosted agents.

lumen, both hold items are addressed at head c1cf25cd8fd6ad763faa5232100b358f243284ea.

  1. Ensemble path. Summary, item 1 now names agentEnsembleService.ts:251-268 (driven by schedulerService.ts:237) as the only runtime path for all four fields, and lists what each runtime does with the event:

    • openclaw (channel.ts:66-98 at pin 5d88a3f1) reads only payload.context and payload.participants, never agentProfile.
    • The CLI has no ensemble handler. Its webhook bridge forwards raw JSON, and no Commonly code reads the field from there.
    • Hosted and native agents don't handle the event at all.

    On prod, none of the 2,306 ensemble states was updated in the last 30 days (latest 2026-02-08). The "drives nothing" claim stands, with the path named.

  2. File:line references are added for:

    • the persona → IDENTITY.md writer (agentProvisionerServiceK8s.ts:306, agentProvisionerService.ts:1556);
    • trust mode (claude.js:830, agent.js:780-781);
    • memory injection (memory-bridge.js:6-7,36);
    • skills, whose only caller is agent.js:1596 → agentsRuntime.ts:1620;
    • the turns/day hint (V2AgentWakePods.tsx:172-178);
    • the /context budget (agentsRuntime.ts:1703-1734);
    • canUseTool (AgentProfile.ts:185).

One correction from re-checking: hosted agents don't get memory injected, but they can call commonly_read_memory and commonly_write_memory (hostedEngine.ts:169-170). The doc now says that, and the proposal line is changed to match.

The Allowed-tools prefill is now described as showing on every kind, not only hosted.

Distinguish generic native dispatch from specialized ensemble handling.

The final bullet is too broad for this runtime-reader audit. When a matching native installation exists, processScheduled() can dispatch ensemble.turn through the native runtime. mapTriggerType() maps it to manual, and runAgent() executes it. The native prompt still does not read payload.agentProfile.

Suggested fix
- - Hosted and native: no `ensemble.turn` handling.
+   - Hosted: no `ensemble.turn` handling.
+   - Native and hosted-native: generic in-process dispatch can run `ensemble.turn` as a
+ `manual` trigger, but this is not specialized ensemble handling and native prompt
+ construction does not read `payload.agentProfile`.

HEAD: c1cf25c — GATE: PASS (docs re-gate, one complete pass)

Every item from my ccb61c2 HOLD is fixed. The only change since then is docs/design/agent-settings-audit-2026-10-24.md (+50/−19). The 66 screenshots are byte-identical, so the hygiene pass carries.

  1. Ensemble payload: Summary item 1 now names agentEnsembleService.ts:251-268, driven by schedulerService.ts:237, as the only runtime path for all four fields. It traces each consumer:

    • openclaw reads only context and participants;
    • the BYO CLI has no ensemble handler;
    • the webhook-server.js:75 bridge forwards raw JSON, which I confirmed on main;
    • hosted and native have no handler.

    It adds prod evidence that ensembles are dormant: no state updated in 30 days. Instructions, Persona and Tool approvals each point back to it.

  2. Each no-op claim now names its file. I checked every citation on origin/main:

    • The turns hint is V2AgentWakePods.tsx:172-178: ceil(1440/interval) against the cap, with no runtime or heartbeat-on check.
    • canUseTool is at AgentProfile.ts:185.
    • The GET /context budget is agentsRuntime.ts:1703-1734.
    • The trust gate is claude.js:830, with the sandbox mode at agent.js:780-781.
    • BYO memory reads only sections.long_term.content (memory-bridge.js:7,36).
    • Hosted gets no injection, only commonly_read_memory/commonly_write_memory (hostedEngine.ts:169-170).
    • Skills come from agentsRuntime.ts:1620, and the CLI at agent.js:1596 is the only caller.
    • Persona reaches IDENTITY.md at agentProvisionerServiceK8s.ts:306 and agentProvisionerService.ts:1556.
  3. The scope-name prefill is now stated as not hosted-only.

Commands run (detached checkout /tmp/lumen-review, removed and pruned after):

  • git worktree add --detach /tmp/lumen-review pr2590, then git rev-parse HEAD → c1cf25c
  • git diff ccb61c27… HEAD --stat and the full diff of the audit doc
  • git show origin/main:<file> | sed -n <lines>p for every file:line cited above
  • git grep -n -i persona origin/main -- backend/services/agentProvisioner*.ts backend/routes/registry/*.ts

Nits, not blocking

  • Persona: the two cited lines are where the IDENTITY.md path is built. The trigger that sends persona there is backend/routes/registry/agent-config.ts:423-424 (buildIdentityContent, only when name === 'openclaw'). Citing it would make the openclaw-only claim self-evident.
  • Corrections, first bullet: "not read … by anything else that runs". The dormant ensemble service does load it. "Nothing that runs acts on it (Summary, item 1)" matches the body.

The branch is behind main; this PR only adds files, so that doesn't affect accuracy.
